Employees usually bypass an automation because it does not fit the work they actually have to complete, not because the software is technically broken. If the system creates extra data entry, mishandles exceptions, fails to connect with existing tools, or leaves people unsure who is accountable, staff keep a spreadsheet, email approval, or manual review as a safer parallel process. That workaround can make the automation appear unreliable even when its code is operating as designed.

The fix is operational: map the real workflow, redesign unnecessary steps, involve the people who perform the work, define human decision rights, and measure bypasses alongside uptime. Evidence from 2022–2026 shows that training, integration, trust, process design, and governance are recurring barriers. There is no authoritative universal percentage for automations that fail specifically because employees work around them, but the available data makes the pattern clear enough to manage.

Why do employees keep using spreadsheets after a process is automated?

They keep a manual path when the automated path is slower, less flexible, harder to trust, or impossible to use for exceptions. A workaround is therefore an operational signal: people are revealing where the designed process conflicts with the one required to serve customers, meet controls, or finish work on time.

Smartsheet’s 2026 Operational Excellence Report found that 76% of surveyed operations professionals rely on manual workarounds, while 61% lack full visibility into their work and only 8% believe they have achieved operational excellence. Those figures do not prove that every automation failed, but they show how common parallel work has become.

Evidence What was measured Why it matters
Smartsheet, 2026 76% of surveyed operations professionals rely on manual workarounds; 61% lack full work visibility; 8% report operational excellence Workarounds are widespread and can hide the true cost and status of automated work
Statistics Canada, 2022 20.2% of enterprises rated lack of employee training significant; 19.5% rated integration difficulty significant; 17% rated employee resistance significant Adoption barriers are organizational and technical at the same time
Gartner, 2026 28% of surveyed infrastructure-and-operations AI use cases fully succeeded and met ROI expectations; 20% failed outright Ambitious scope and poor operational fit can overwhelm a technically viable project
Camunda, 2026 72% of organizations said process-related challenges caused AI initiatives to fail, at an average reported cost of $1.55 million per business Process redesign is a financial control, not merely a change-management preference

Gartner’s conclusion is direct: “AI that doesn’t fit into the organization’s operations simply can’t deliver ROI.” An automation that runs perfectly but is avoided cannot produce the expected outcome.

What makes staff route around an automation?

Most bypasses combine several causes. Treating them as “resistance” alone hides the design work needed to remove the friction.

The automation adds work instead of removing it

A user may have to enter the same information in two systems, correct formatting errors, attach evidence manually, and then monitor a queue for exceptions. HealthIT identifies increased cost or effort, limited productivity improvement, and data-consistency problems as barriers to workflow automation. A spreadsheet is attractive when it is the fastest way to reconcile missing fields or produce a report the automated system cannot export.

Exceptions were excluded from the design

Pilots often demonstrate a clean “happy path.” Production includes incomplete records, unusual approvals, late changes, regional rules, and urgent cases. If the automation has no safe route for those conditions, employees create one. The resulting shadow process may be invisible to the project team but essential to frontline performance.

People fear loss of jobs, authority, or professional judgment

Employees may interpret automation as a plan to eliminate roles or remove their ability to make a reasoned decision. James Benneyan, a professor of mechanical and industrial engineering, describes the concern this way: “There are concerns about being replaced. Automation should be about freeing people to do work at the top of their training and specialty instead of throwing [automation solutions] at them, which are intended to replace them.”

When a system overrides experienced judgment without explaining why, staff protect themselves and their customers by checking the result manually. That behavior is rational if accountability for a wrong outcome remains with the employee.

Training and participation arrive too late

Statistics Canada’s 2022 Survey of Advanced Technology found that 20.2% of enterprises considered lack of employee training a significant obstacle. HealthIT recommends eliciting ideas from end users and engaging them throughout development and implementation, rather than presenting a finished tool at launch. A short demonstration is not the same as role-based practice with realistic exceptions.

Existing systems and standards do not connect cleanly

Integration difficulty was significant for 19.5% of enterprises in the Statistics Canada survey. If the automation cannot read the authoritative data source, preserve required fields, or pass work to the next system without re-entry, users maintain a parallel record. The apparent “software bug” may actually be an unresolved ownership or data-standard problem.

Accountability and logic are unclear

OECD reported in 2025 that 90% of U.S. firms and an average 79% of surveyed European firms had adopted at least one algorithmic-management tool. Nearly two-thirds of users reported concerns. Unclear accountability for wrong decisions was the most common concern at 28%, followed by inability to follow algorithmic logic at 27% and inadequate worker-health protection at 27%.

If no one can answer who approves an exception, who can override a recommendation, or who investigates harm, workers will keep their own evidence trail. That can look like noncompliance when it is actually an attempt to establish accountability.

How can you tell whether the problem is a bug or a workflow mismatch?

Start with the observed behavior, not the label attached to the project. A reproducible software defect needs an engineering fix; a workflow mismatch needs process and governance changes, often alongside technical work.

Observed signal Likely issue Check first Useful response
The same field is entered in multiple systems Integration or data-model gap Which system is authoritative, and can the interfaces exchange the required fields? Remove duplicate entry, define data ownership, and validate the handoff
Users export every case to a spreadsheet Missing reporting or exception capability Which decisions or cases cannot be completed in the automated queue? Add an approved exception path and the reports users actually need
People approve results manually despite high apparent accuracy Unclear accountability or low explainability Can users see the inputs, rationale, confidence, and escalation owner? Show decision context, set override rules, and name the accountable owner
Use drops after launch while uptime remains high Training, trust, or productivity problem What steps take longer than before, and which roles received hands-on training? Redesign the task, coach by role, and measure completion time and friction
Only unusual cases fail Scope and exception-design problem What conditions were absent from the pilot data? Define supported cases, route exceptions safely, and expand scope gradually

A genuine defect can still be present. The distinction is that fixing the defect will not remove a duplicated approval, an unsafe incentive, or an unowned exception. Log both technical errors and human workarounds so the project does not close when the error rate falls but adoption remains weak.

How do you detect and measure workarounds?

Do not rely on uptime, login counts, or a manager’s impression that the rollout is complete. Combine system telemetry with observation and worker feedback.

  • Workaround frequency: count exports, duplicate records, offline approvals, email-based handoffs, and cases reopened after completion.
  • Rework and exception volume: measure how often users correct automated outputs, escalate cases, or restart a workflow.
  • End-to-end completion time: compare the full task, including manual reconciliation, with the old process.
  • Data consistency: reconcile records across systems and identify fields that are routinely overwritten or left blank.
  • User-reported friction: ask which step is slow, confusing, or risky, and collect responses by role rather than averaging all users together.
  • Decision accountability: record who approved, overrode, or investigated each material outcome.

Review these measures by workflow stage. A high overall adoption rate can hide a single approval step where nearly every user switches to email. Also compare production behavior with pilot assumptions; a successful pilot may have used cleaner data, fewer exception types, or unusually close support from the project team.

What should leaders do before automating a process?

The safest sequence is to understand and simplify the work before encoding it. Use the following procedure with the people who perform and receive the process.

  1. Map the current process end to end. Document triggers, systems, handoffs, approvals, rework, waiting time, and every exception. Include shadow spreadsheets, inbox rules, local checklists, and other unofficial steps.
  2. Separate necessary controls from historical habits. Ask why each field, approval, and handoff exists. Remove steps that do not protect quality, compliance, customers, or employees before automating them.
  3. Define the outcome and baseline. Choose a measurable result such as shorter completion time, fewer errors, faster response, or reduced rework. Record the current value and the assumptions behind any ROI estimate.
  4. Set a narrow initial scope. Select a representative slice of work, not only the easiest cases. State which cases are supported, which require human handling, and what will count as a failed or unsafe outcome.
  5. Design human roles explicitly. Specify what the system decides, what a worker reviews, when an override is allowed, and who owns a wrong or harmful result. Explain these boundaries in plain language.
  6. Build and test exception paths. Use incomplete, contradictory, late, and high-risk records. Make it possible to pause, correct, and resume without creating a second unofficial workflow.
  7. Train by role with real cases. Provide practice for operators, supervisors, administrators, and support staff. Teach not only button sequences but also data quality checks, escalation rules, and recovery from a failed handoff.
  8. Pilot with feedback and production measures. Monitor workaround frequency, rework, exception volume, completion time, and reported friction. Give workers a channel to propose changes and publish which suggestions were accepted or declined.
  9. Expand only when the evidence supports it. If users still maintain parallel records or cannot explain the system’s decisions, fix the process or governance before adding more volume or complexity.

How should you compare two automation approaches?

Compare the options against the whole operating model, not just feature lists or technical performance. A less ambitious tool that fits existing work can deliver more value than a sophisticated system that requires constant workarounds.

Comparison axis Questions to ask
End-to-end workflow fit Does it cover normal work, approvals, handoffs, and exceptions without forcing an unofficial path?
Integration and data quality Can it exchange authoritative data with existing systems, standards, and required records?
Training burden How many roles need training, how long until competence, and what support exists after launch?
Worker control and explainability Can users see relevant inputs, understand a recommendation, pause it, and override it under defined rules?
Workaround visibility Can the organization detect exports, duplicate entry, offline approvals, and other bypasses?
Outcome and ROI assumptions Is the expected benefit tied to a measured baseline and full process cost, including rework and support?
Governance and revisability Are consultation, ownership, incident review, and process changes built into normal operations?

Score each option with frontline users and process owners, not only the technology team. Record trade-offs explicitly: reducing manual steps may increase the need for data cleansing; faster decisions may require stronger review controls; and broader scope may increase exception complexity.

What does responsible automation adoption look like?

Responsible adoption is visible in the work, not just in a launch announcement. Employees know which tasks the system handles, which decisions remain human, and where to report a problem. Managers can see bypasses and rework without treating every manual action as misconduct. Process owners have authority to change the workflow when evidence shows that the original design no longer fits.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

OECD’s findings make worker consultation especially important for algorithmic-management tools: widespread adoption does not eliminate concerns about logic, health, or accountability. HealthIT likewise emphasizes culture change, process redesign, end-user support, adoption, and training. Together, these findings point to a practical rule: treat the people who work around an automation as diagnostic partners. Their behavior identifies the point where the system, process, incentive, or governance model breaks down.

There is no single published rate for automations that “die” specifically because staff bypass them. The available evidence measures related outcomes—manual-workaround prevalence, resistance, training and integration obstacles, governance concerns, and broader AI-project failure. That is enough to justify measuring workarounds as a leading operational risk rather than waiting for a project to be labeled a technology failure.

Frequently Asked Questions

Why did our automation succeed in the pilot but fail after launch?

Pilots often contain cleaner data, fewer exceptions, and unusually intensive support from the implementation team. Production adds workload peaks, regional variations, staff turnover, and handoffs that the pilot did not represent. Compare pilot and production cases step by step, then test the missing conditions before expanding the scope.

What is a shadow spreadsheet in an automated workflow?

It is an unofficial file used to track, reconcile, approve, or report work outside the designated system. Shadow spreadsheets may contain the fields or history that the official workflow lacks, so deleting them without replacing their function can increase risk. Inventory who uses each file, what decision it supports, and how its data is transferred.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Can an automated process include mandatory human review?

Yes. A hybrid design can reserve human review for high-impact, low-confidence, or exceptional cases while allowing routine cases to proceed automatically. The review rule should specify the trigger, the information shown to the reviewer, the permitted override, and the record kept for audit.

Who should own a wrong automated decision?

Name a process owner before deployment, with authority to pause the workflow, investigate incidents, and approve changes. Technical teams may own system reliability, but operational and safety accountability must sit with the business function responsible for the outcome. Publish an escalation route so workers do not have to invent one during an incident.

What should we do when employees refuse to use a new automation?

First determine whether refusal reflects a real productivity, quality, safety, or accountability problem. Invite affected users to demonstrate the task, including exceptions, and fix the underlying friction where possible. If a manual alternative remains necessary, document it as an approved control instead of forcing people into an unsafe unofficial workaround.
