AI can increase workload when it replaces doing the work with checking, correcting, coordinating, and supervising machine-produced work. A draft may arrive faster, yet the person using it still has to verify facts, repair context, document decisions, move information between systems, and handle exceptions. In multi-agent workflows, small errors can also propagate across handoffs. The result is a shift in work rather than an automatic reduction in work.
Whether the total burden rises depends on the application, workflow, and people affected. Some uses, such as ambient clinical documentation, have reduced measured workload. Others, including some imaging and clinical decision-support systems, have produced mixed or higher workload. The practical question is therefore not “Is AI fast?” but “What work does this deployment add around the task it accelerates?”

AI changes the location and type of effort. Instead of composing, classifying, or deciding directly, a worker may become an evaluator of machine output. That new role carries responsibility for accuracy, relevance, tone, safety, privacy, and compliance, even when the system generated the first version.
Microsoft researchers describe four recurring causes of productivity loss with generative AI:
#1 Best Overall

- People move from production to evaluation.
- Workflows are restructured in unhelpful ways.
- Interruptions increase.
- Easy tasks become easier while difficult tasks become harder.
These effects are easy to miss when a demonstration measures only the time needed to create a draft. Total process workload also includes preparation, review, revisions, escalation, handoffs, and records of what was accepted or rejected.
A 2024 company-sponsored survey release illustrated the expectation gap: 96% of surveyed C-suite leaders expected AI to improve worker productivity, while 77% of employees said AI had increased their workload. Those figures describe perceptions from that survey, not a universal measurement of every workplace, but they show why executive expectations and day-to-day experience can diverge.

Verification is most expensive when an answer looks plausible. An obvious failure can be discarded immediately; a polished but subtly wrong answer demands investigation.
People remain accountable for the result
A language model can produce a customer reply, report, code change, or policy summary in seconds. The accountable employee must still determine whether the output used the right facts, understood the request, respected confidential information, and matched the organization’s rules. If a mistake reaches a customer or regulator, “the model wrote it” is not a useful defense.
Plausible errors require targeted checking
Microsoft’s synthesis of human–AI performance distinguishes inappropriate reliance from appropriate use. Accepting an answer without enough scrutiny can let errors through; distrusting every answer can erase the time benefit and create unnecessary rework. Workers therefore need judgment about when to accept, verify, or reject an output.
Verification time varies with detectability. A typo in a generated email is easy to spot. An incorrect date in a legal summary, a missing exception in a benefits explanation, or an unsafe assumption in code may require checking source documents, test cases, or a subject-matter expert.

Review can become a second production pass
If an output needs extensive editing, the worker may perform the original task mentally while also repairing the draft. The apparent shortcut then adds a review pass instead of removing one. This is especially likely when prompts are vague, the input data is incomplete, or the model’s preferred format does not match the team’s process.
How do workflow changes create hidden AI tasks?
Automation rarely inserts itself into a single isolated action. It changes the sequence around that action, and every new transition can create work.
- Prepare the input. Someone gathers files, removes sensitive data, converts formats, or writes a prompt that gives the system enough context.
- Inspect the first output. The user checks whether the system followed the instruction and whether important information was omitted.
- Resolve exceptions. Ambiguous cases, unsupported file types, failed integrations, and low-confidence results are routed to a person.
- Transfer the result. Content may need to be copied into a ticketing, records, finance, or publishing system because the AI tool does not complete the final transaction.
- Document the decision. Regulated or high-risk work may require a record of the source, reviewer, changes, and approval.
Each step can be small. Across hundreds of cases, however, preparation and exception handling can exceed the time saved on the central task. Microsoft’s productivity-loss analysis calls this “unhelpful restructuring of workflows”: the tool improves one action while making the overall path more complicated.

Why do interruptions and exception handling make AI feel like more work?
AI systems often introduce new alerts, review queues, confidence thresholds, and requests for human input. These interruptions fragment attention and make it harder to complete deep work.
Exceptions arrive at inconvenient times
A person may be drafting a complex response when an automated process asks for a missing field or a manual decision. Switching to the exception, finding the relevant context, and returning to the original task carries a restart cost. If several tools generate alerts independently, the worker becomes a traffic controller rather than a producer.
Queues can conceal the real workload
A dashboard may show that an AI system processed thousands of items, while a smaller set of ambiguous cases accumulates in a human queue. Those cases are often the hardest ones. Average processing time can therefore look excellent even as specialist workload and backlogs rise.
Hard tasks can become harder
Generative AI is often most reliable on routine, well-specified work. When a case is unusual, sensitive, or dependent on institutional knowledge, the user must supply more context and perform more checking. The easy portion shrinks while the remaining work concentrates in difficult cases, a pattern Microsoft researchers identify as an asymmetry of AI assistance.
How do multiple AI agents create coordination work and task creep?
When several agents, copilots, or automated services interact, someone must define ownership, reconcile outputs, and contain failures that cross system boundaries.
Handoffs create accountability gaps
One system may extract information, another may classify it, and a third may generate an action. If the final result is wrong, the team must determine which stage failed and who was responsible for reviewing it. Without explicit ownership, every participant may assume that another system or person checked the result.
Errors can cascade
The Australian National AI Centre warns that failures can “cascade and amplify as they pass between agents.” It also states: “A system made up of individually safe and reliable agents is not necessarily a safe and reliable system.” A harmless-looking error in an early handoff can therefore become a wrong recommendation, notification, or transaction after several automated transformations.
Coordination tasks appear around the original job
Teams may need a service owner, escalation rules, shared definitions, audit logs, fallback procedures, and regular reviews of agent behavior. Those controls are necessary in higher-risk deployments, but they are real work. If they are not assigned and staffed, the burden lands informally on the person closest to the failure.

Can algorithmic management increase work intensity?
Yes. AI used for scheduling, routing, scoring, or performance management can increase the pace and surveillance attached to a job, even if it automates individual decisions.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
The OECD reports that algorithmic management can increase work intensity and create a high-stress environment through pervasive monitoring and data-driven evaluations. In OECD surveys of finance workers, 85% of those subject to algorithmic management reported an increased work pace, compared with 74% of finance workers who interacted with AI in another way. Those percentages describe the surveyed finance workforce and should not be generalized to every sector or deployment.
Monitoring also creates maintenance work. Employees may spend time interpreting scores, documenting why a target was missed, appealing an automated rating, or adapting behavior to metrics that do not capture quality. A faster queue can therefore raise expected throughput without reducing the cognitive or emotional demands of the job.
Why is “human in the loop” not a free safety measure?
Human oversight can reduce risk, but oversight itself consumes attention and expertise. Microsoft’s New Future of Work reporting highlights three limits:
- Vigilance is difficult to sustain during long periods of monitoring.
- Automation can erode the skills people need when a system fails.
- People struggle to shift attention between manual and automated tasks under high workload.
A nominal reviewer is not the same as effective oversight. The reviewer needs enough time, context, authority, and technical understanding to challenge an output. If the queue is too large or the evidence is opaque, the person may approve results mechanically. Adding a review checkbox without providing those conditions can increase responsibility without providing meaningful control.
Does AI always increase workload?
No. The direction and size of the effect depend on the use case, workflow design, and user population. A 2026 systematic review of 21 studies involving 2,885 health professionals across seven countries found a clear difference among clinical applications.
| AI deployment | Workload finding in the 2026 review | How to interpret it |
|---|---|---|
| Ambient clinical documentation | Generally associated with lower measured workload and burnout | The system can reduce documentation effort when it fits the encounter and review process. |
| Diagnostic-imaging AI | Mixed or paradoxically increased workload | Added alerts, verification, and responsibility can offset assistance. |
| Clinical decision-support systems | Mixed or increased workload | Recommendations may require interpretation, reconciliation, and documentation. |
The review covered seven countries, and certainty was higher for some documentation outcomes than for several other categories. Its results support a narrow conclusion: do not generalize from one successful tool type to all AI. Measure the actual work created in the target setting.
How can you tell whether an AI deployment saved time or merely moved work?
Measure the whole process before and after implementation, not just the seconds spent generating an output.

Map every stage of the process
Record preparation, generation, review, correction, escalation, handoff, documentation, and follow-up. Identify which steps are performed by the worker, the AI system, another team, or a separate software service. A process map often reveals review queues and manual transfers that a product demonstration omits.
Use several workload measures
- Elapsed time: time from request to completed result, including waiting and rework.
- Cognitive workload: the mental effort required to monitor, verify, and make decisions.
- Burnout or strain: sustained effects on well-being rather than a single fast transaction.
- Work intensity: pace targets, interruptions, surveillance, and required throughput.
- Employee perception: whether workers report that the job became easier, harder, or merely different.
- Quality and safety: error rates, reversals, escalations, and incidents after deployment.
These measures answer different questions. A lower average handling time does not prove lower cognitive workload, and a positive productivity perception does not establish that quality improved.
Track the exceptions separately
Report the number of cases requiring human intervention, the time per exception, and the level of expertise needed. If routine cases become faster while complex cases become more numerous or more demanding, a single average will hide the trade-off.

Preventing workload growth requires designing the surrounding system, not simply purchasing a model.
Assign ownership before launch
Name the person or team responsible for output quality, incident response, model changes, and the final decision. Define who can pause automation and who handles an unresolved exception.

Use lightweight checks for low-consequence, easily reversible work and stronger review for safety-critical, financial, legal, or privacy-sensitive decisions. A threshold should specify what evidence the reviewer must inspect, not merely require a click.
Design a bounded fallback
When an integration fails or confidence is low, route the case to a known queue with enough staffing and context. Avoid sending failures through a chain of additional agents that can multiply the original error.
Protect uninterrupted work
Batch non-urgent alerts, provide clear escalation windows, and avoid requiring workers to monitor several dashboards simultaneously. If continuous monitoring is essential, treat it as a staffed function rather than an invisible addition to another job.

Start by making the hidden work visible and separating a bad workflow from a bad individual performance.
- Log the full task. For several representative cases, note prompt preparation, generation, checking, corrections, interruptions, and handoffs.
- Classify the added effort. Mark each extra action as verification, exception handling, coordination, reporting, or monitoring.
- Identify the highest-cost failure. Determine whether the main problem is inaccurate content, missing context, poor integration, unclear ownership, or excessive alerts.
- Request a workflow change. Bring specific examples to a manager or system owner, such as duplicate data entry, unreviewable recommendations, or a queue that lacks escalation rules.
- Use AI selectively. Keep it for tasks where errors are easy to detect and correction is cheap; avoid automatic acceptance in work where a subtle mistake carries high consequences.
This evidence also helps distinguish training needs from system defects. Better prompting cannot fix a missing data connection, an impossible review quota, or an accountability gap.
How should a team evaluate an AI productivity claim?
Ask what kind of productivity is being claimed and whose workload is being counted.
- Narrow task speed: Did the model produce a draft or classification faster?
- Total process time: Did the completed case reach the customer or decision-maker sooner after review and handoffs?
- Worker burden: Did cognitive effort, interruptions, pace pressure, or burnout change?
- Distribution of work: Did routine work fall while difficult exceptions concentrated among specialists?
- Accountability: Is there a named owner for errors and appeals?
- Failure containment: Can a bad output be detected and stopped before it reaches the next system?
- Measurement quality: Were validated workload instruments used, or is the claim based only on a demo or a short survey?
Use these questions to separate a faster component from a better system. A deployment is a productivity improvement only when the saved effort is larger than the review, coordination, interruption, and monitoring work it creates while maintaining acceptable quality and safety.

Frequently Asked Questions
Why do AI pilots look successful in demonstrations but disappoint in production?
Demonstrations usually show clean inputs and a single user completing a narrow task. Production adds permissions, legacy systems, unusual cases, audit requirements, and handoffs, so the surrounding work can dominate the time saved by generation.
Can AI-related workload fall after employees gain experience?
It can, if training removes avoidable prompting and review steps and the workflow is redesigned around the tool. Experience alone cannot eliminate work caused by poor integrations, excessive alerts, unclear ownership, or high-stakes verification.
What should I do if an automated score affects my performance review?
Ask what data the score uses, how errors can be corrected, and who reviews disputed results. Keep records of cases where the metric conflicts with documented quality or customer outcomes, then use the organization’s appeal or escalation process.
Is a lower number of employees proof that AI reduced workload?
No. Staffing reductions can increase the pace, monitoring burden, or exception load carried by remaining workers. A credible assessment also checks quality, overtime, interruptions, burnout, and the time required to resolve difficult cases.
