The best candidates for custom-software automation are employee onboarding, invoice and accounts-payable processing, order processing, inventory replenishment, customer-support routing, client onboarding and intake, and approvals or contract routing. They recur often, follow identifiable rules, and move structured information between people and systems. That does not mean every company should custom-build all seven: map the current workflow, test whether an existing product covers the requirement, and build only where the business value of an exact fit exceeds development, security, and maintenance costs.
A practical starting point is a contained, high-volume process that causes visible delays or rework, has reliable data, and carries limited risk if a first version needs adjustment. Keep a person responsible for decisions involving unusual circumstances, sensitive access, money, or contractual authority.

What makes a business process a good automation candidate?
Start with the process, not the software. The National AI Centre recommends looking for work that is high-volume, a known pain point, data-rich, and contained. Microsoft guidance likewise places process mapping and suitability assessment before implementation.
Document the workflow as it actually runs today, including workarounds. Record the trigger, each task, the person or team responsible, the systems touched, the data needed, decision rules, elapsed time, outputs, and every exception. A process that looks simple in a policy document may contain manual checks, duplicate entry, or approvals that are invisible until the people doing the work are interviewed.

| Candidate test | What to look for | Warning sign |
|---|---|---|
| Frequency and volume | The same transaction occurs daily or in predictable batches. | The work is too rare to justify building and maintaining a dedicated workflow. |
| Rules and inputs | Required fields, thresholds, and routing conditions can be stated clearly. | Success depends mostly on tacit expertise or unrecorded judgment. |
| Start and finish | A definite trigger leads to a measurable output or handoff. | The process has no agreed owner or completion state. |
| Data quality | Source records are complete, consistent, and available to the automation. | People must constantly correct missing, conflicting, or stale data. |
| Risk and exceptions | Most cases are routine, with a defined route for unusual cases. | An incorrect automatic action could create legal, safety, access, or major financial exposure. |
| Integration effort | The systems involved expose dependable interfaces or controlled file exchanges. | Critical information is locked in an inaccessible system or informal inbox. |
Digital.gov identifies data entry, reconciliation, spreadsheet manipulation, systems integration, reporting, analytics, and customer communications as common robotic-process-automation uses. Those categories are useful clues, but a custom application still needs an owner, access controls, monitoring, and a support plan.
When should you build custom workflow software instead of buying a tool?
Buy or configure an off-the-shelf product when it meets the requirement with acceptable security, integrations, reporting, and operating cost. Microsoft Well-Architected guidance specifically recommends preferring existing software where it fits and limiting custom development to requirements that remain uncovered.
| Question | Existing product is usually better when… | Custom software is justified when… |
|---|---|---|
| Workflow shape | Your steps and approvals match a supported template. | Your sequence, branching, or exception policy is materially different. |
| Integrations | Connectors already synchronize the systems you use. | A critical system needs a specialized interface or data transformation. |
| User experience | Standard forms and queues are sufficient. | Reducing repeated entry or guiding a specialist requires a tailored screen. |
| Rules | Built-in conditions cover your policies. | Rules are distinctive, change frequently, or must be administered in your terminology. |
| Economics | Subscription and configuration cost less than owning a system. | The measurable benefit and strategic control exceed build, security, hosting, support, and change costs. |
Keep custom scope narrow. A maintainable design separates changeable business rules from workflow mechanics, records why a decision was made, and treats the automation as a production workload rather than a one-off script. A small pilot can prove the highest-friction path before the company commits to a broader platform.
How can custom software improve employee onboarding?
Onboarding is a strong candidate when every new hire must pass through the same sequence of forms, approvals, access requests, and training assignments. Automate the handoffs and reminders, but retain human confirmation for role-specific permissions and exceptions.
Automate the repeatable handoffs
- Open an onboarding case when a start date and hire record are approved.
- Collect tax, payroll, policy, and emergency-contact information through a controlled form.
- Route requests to the appropriate manager, human-resources team, facilities group, and information-technology queue.
- Create access requests from the employee’s role, location, and start date rather than asking several teams to retype the same details.
- Assign required training, send reminders, and show completion status to the responsible owner.
Keep a person in the control loop
Access should not be granted solely because a job title matches a rule. A manager or security owner should confirm sensitive permissions, resolve conflicting role information, and approve deviations such as contractors, transfers, or urgent starts. The Australian Government Architecture lists employee onboarding as a workflow example, while implementation guidance emphasizes explicit ownership and exception handling.

How does automation handle invoices and accounts payable?
A tailored accounts-payable workflow can move an invoice from intake through data capture, purchase-order matching, approval, exception handling, and payment-status updates without requiring staff to chase every handoff.

- Accept invoices from the approved intake channel and attach the original document to a transaction record.
- Extract supplier, invoice number, dates, tax, line items, totals, and purchase-order references.
- Match the invoice against the purchase order and, where applicable, a receipt or confirmation that goods arrived.
- Route a valid match to the correct approval queue based on amount, department, or cost centre.
- Write the approval result and payment status back to the accounting record, with timestamps and the responsible user.
Make exceptions visible
Do not silently force through an invoice with a missing purchase order, duplicate number, mismatched quantity, or unusual amount. Put it in an exception queue that shows the exact discrepancy, preserves the source document, and lets an authorized person correct or reject it. Invoice processing and accounts payable are cited as common workflow candidates by government architecture and business-automation guidance.
Which parts of order processing should be automated?
Automate predictable routing from order receipt to confirmation, inventory check, fulfillment handoff, and customer update. Send mismatches, unusual quantities, address problems, and other nonstandard orders to a review queue instead of allowing a rule to make an irreversible commitment.
A dependable order path
- Validate required customer, product, quantity, shipping, and payment fields.
- Create a single order record and issue a confirmation with its current status.
- Check available inventory and reserve stock according to the business’s allocation rule.
- Send the fulfillment task to the right location or partner and record the handoff.
- Notify the customer when the order moves through accepted, held, dispatched, or completed states.
IBM uses online order confirmation followed by an inventory check as an example of business-process automation. The important design choice is an explicit state model: staff should be able to see why an order is held and what action will release it, rather than relying on an email thread.
How can software automate inventory monitoring and replenishment?
Inventory automation compares reliable stock data with defined thresholds, then creates a replenishment task or purchase request. It should not commit spending until the data, supplier lead times, and approval authority have been verified.

Set rules that reflect reality
- Define the stock measure being used, such as available, reserved, or sellable units.
- Set reorder points and target quantities by item, location, season, or service level.
- Account for open purchase orders, known lead times, and supplier constraints before creating a request.
- Route the request to the authorized buyer and preserve the calculation that triggered it.
- Alert an owner when data is stale, a supplier misses its lead time, or demand falls outside the rule’s assumptions.
The National AI Centre names inventory stocking as a candidate, and IBM describes thresholds triggering purchase orders. Those examples do not remove the need for a human check: an incorrect stock feed can create unnecessary purchases, while an incorrect lead time can cause a shortage.
Can customer enquiries and support routing be automated safely?
Yes, for categorization, queue assignment, routine status messages, and ticket creation; unusual, sensitive, or unresolved cases still need a person. The automation should make escalation easy and show the context a support agent needs.
Automate triage, not accountability
- Capture the customer’s message, account identifier, channel, language, and relevant product or service.
- Classify common request types and route them to a queue with the right skills or service level.
- Send an acknowledgement and approved routine updates without promising an outcome the system cannot verify.
- Create a ticket when the request needs investigation, preserving the conversation and attachments.
- Escalate complaints, privacy issues, safety concerns, suspected fraud, and cases that remain unresolved after the defined attempt.
Microsoft guidance discusses customer service, knowledge-base support, and ticket creation, while the National AI Centre lists customer enquiries as an automation use case. Keep response content governed: a knowledge article can assist a draft response, but an accountable employee should handle cases where the customer’s circumstances fall outside the rules.
What should custom software do during client onboarding and intake?
A client-intake workflow should collect required information once, identify missing fields early, create a complete record, and route the case to the next team. Its biggest benefit is often eliminating repeated chasing and duplicate data entry rather than eliminating the professional’s judgment.

- Open a case from a referral, signed engagement, registration, or other agreed trigger.
- Present only the fields required for that client type, service, jurisdiction, or risk category.
- Validate formats and required evidence, then show the client exactly what is still missing.
- Check for an existing record before creating a new one and flag possible duplicates for review.
- Route a complete case to the responsible team with a visible owner, due date, and status.
Government workflow examples include client onboarding and intake, and Digital NSW includes registration and onboarding. Make consent, retention, and access rules explicit before connecting intake data to downstream systems.

How should approvals and contract routing be automated?
Automate routing, reminders, status tracking, and rule-based checks while preserving a person’s authority to approve, reject, or handle an exception. The workflow should make ownership and the current document version unmistakable.
Control the document journey
- Start a request with the correct template, metadata, requester, and business purpose.
- Apply visible routing rules based on value, department, jurisdiction, risk, or contract type.
- Lock or version the document so reviewers know what they are approving.
- Remind the current reviewer and escalate an overdue step according to a published policy.
- Record the decision, comments, date, identity, and resulting obligation, then notify downstream owners.
Microsoft identifies contract approvals, IBM discusses contract management, and government workflow guidance describes rules engines for consistently applying conditions. Never let a missing reviewer, expired delegation, or changed contract version silently produce an approval.
How should a business rank the seven candidates?
Score the candidates against the same evidence rather than choosing the most fashionable use case. A contained, low-risk workflow with clear data and a visible owner is usually a better first release than a company-wide process with many unresolved dependencies.
| Criterion | Questions to answer | Evidence to collect |
|---|---|---|
| Volume and frequency | How many cases occur, and how predictable is demand? | Transaction counts by week or month. |
| Time and error cost | Where do waiting, re-entry, correction, or missed handoffs consume effort? | Elapsed-time samples, rework records, and escalations. |
| Exception rate | What percentage needs judgment or a special path? | Historical queues and interviews with experienced staff. |
| Data readiness | Are fields complete, consistent, and owned? | Validation reports and a named data steward. |
| Integration burden | Which systems must exchange data, and how? | Interface documentation, export samples, and authentication requirements. |
| Impact of an incorrect action | What happens if the automation routes, pays, grants, or communicates incorrectly? | Risk assessment and required human approvals. |
| Lifecycle effort | Who will maintain rules, monitor failures, patch dependencies, and support users? | Named owners, operating budget, and change process. |
Choose a pilot with a measurable completion condition, such as a correctly routed case with a complete audit record. Compare the pilot with the mapped baseline, but do not claim a generic percentage saving: the result depends on the process, volume, data quality, and level of human review.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. What are the steps for building a maintainable custom automation?
- Map the current state. Capture triggers, tasks, actors, systems, rules, elapsed time, outputs, and exceptions with the people who perform the work.
- Define the target state. State what the software will decide, what it will merely route, and where a named person must intervene.
- Check the market first. Test existing workflow or industry software against the uncovered requirements; document the gaps rather than assuming custom code is necessary.
- Specify data and permissions. Define authoritative sources, required fields, retention, access roles, audit events, and handling for incomplete or conflicting records.
- Separate rules from mechanics. Keep thresholds, routing tables, and policy conditions editable without rewriting the engine, with version history and an approver for changes.
- Deliver a contained path. Start with the highest-volume normal case and a deliberate exception queue. Use representative data and test duplicate, missing, late, and contradictory inputs.
- Operate it as production software. Monitor failed jobs, queue age, integration health, rule changes, and security events; provide support ownership, rollback procedures, and a way to pause automated actions.
Hybrid automation succeeds when reviewers receive the evidence needed for an informed decision: the source record, rule that fired, calculations, prior actions, and the next available choices. Security and monitoring should receive the same operational discipline as any other business application.

What common failures should you plan for?
| Symptom | Likely cause | Recovery and prevention |
|---|---|---|
| Many cases stop in a queue. | No owner, ambiguous status, or an unhandled exception. | Assign queue ownership, show the blocking reason, and add an explicit exception path. |
| Users keep spreadsheets beside the system. | Missing fields, inconvenient screens, or an integration gap. | Interview users, remove duplicate entry, and treat the spreadsheet as evidence of an unmet requirement. |
| Incorrect purchases, payments, or access requests occur. | Stale source data, weak thresholds, or excessive automation authority. | Pause the committing action, reconcile source data, require approval, and add validation and audit checks. |
| Rules become impossible to change. | Business policy is embedded in application code. | Move conditions into governed configuration with versioning and a test process. |
| No one trusts the output. | Decisions cannot be explained or ownership is unclear. | Show inputs, rule versions, timestamps, and the accountable reviewer on every case. |
Frequently Asked Questions
What information should an automation audit log record?
Record the case identifier, source-system references, timestamps, actor or service identity, rule or configuration version, input values used for a decision, resulting action, and any override. Keep logs protected from casual editing and retain them for the period required by your business and regulatory obligations.
How can a small business estimate whether custom automation will pay off?
Estimate annual transaction volume, staff time per transaction, rework and delay costs, and the value of faster completion. Compare that benefit with one-time design and build work plus recurring hosting, support, security, training, and rule-maintenance costs; use conservative assumptions and include the cost of exceptions that still require people.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesCan a workflow be automated if an older system has no modern API?
Possibly, through controlled file exchange, database views, email intake, or a narrowly scoped interface, but each workaround adds reliability and security risk. Treat the integration as a separate requirement, verify reconciliation, and provide a manual fallback before allowing the workflow to make irreversible changes.
Who should own a custom automation after launch?
Give one business owner authority over the process and policy, and a technical owner responsibility for availability, integrations, access, and changes. The two owners should share a review schedule for exception trends, failed runs, rule updates, and whether the workflow still matches the way the business operates.
