AI-era email security can catch a convincing wire-fraud message by checking it against authoritative business facts instead of judging how normal the message looks. Verify the real payment approver, required signatures, approved vendors and every company-owned domain; then block or escalate a message that contradicts those records. A perfectly written request can still fail because its sender is not an approver of record or its reply-to address is outside the owned-domain inventory.

This is the security version of the longitude problem: a reliable reference fact turns an uncertain estimate into arithmetic. The approach improves detection accuracy and gives investigators a clear reason for every decision, but it only works while people continuously maintain the facts.

What does the longitude problem have to do with AI-era security?

For centuries, sailors could estimate latitude reasonably well but struggled to determine longitude, their east-west position. The missing reference was time. Earth rotates 15 degrees per hour; comparing local noon with a known reference time, such as Greenwich time, converts a time difference into longitude. Without a dependable clock carried across the ocean, navigators were forced to estimate, and an estimate that was wrong in open water could put a ship on rocks.

Parliament offered up to £20,000 for a practical solution. John Harrison’s fourth timekeeper demonstrated the decisive idea: carry a reliable fact with the vessel. It lost five seconds over 81 days at sea, an error corresponding to about one nautical mile of longitude. As Alan LeFort wrote in CSO Online, “The estimate was often wrong, and wrong on open water means rocks.”

Modern attackers and defenders face a similar information problem. Generative AI makes polished writing, plausible conversation and rapid research available to both sides. An attacker can scrape an organization chart, infer who signs wires, enumerate domains and imitate a familiar thread. If a defender also relies mainly on appearance and statistical normality, both sides are reasoning from guesses. A maintained record of what is actually true gives detection a reference point.

The security lesson is not that probability is useless. Anomaly scores, reputation signals and language analysis can prioritize work. The stronger control is to test those signals against facts that the business owns and can explain.

How can AI-era security detect a convincing wire-fraud email?

It should test the request for contradictions in business identity and authorization, not just for suspicious wording. Consider an ordinary message that appears to come from a chief financial officer: the grammar is perfect, the tone matches earlier correspondence, the thread is convincing and the sending infrastructure has no obvious reputation problem.

A ground-truth control can still stop the transaction by checking two independent facts:

  • The named person is not the current payment approver of record.
  • The reply-to domain is absent from the company’s owned-domain inventory.

Those are deterministic contradictions. They remain meaningful even when an AI system has generated the prose and copied the conversation style. The security decision can be stated plainly: “This request names an unauthorized approver and directs replies to an unowned domain.” That explanation is more useful to an analyst, an employee and an auditor than “the model assigned a high risk score.”

What the message-level check should capture

  • Identity: the account, display name, sending domain and reply-to address.
  • Authority: whether the person can approve this payment, for this entity and amount.
  • Process: whether the request satisfies the required number of signatures or separation-of-duties rule.
  • Relationship: whether the supposed vendor is a legitimate, active supplier.
  • Destination: whether links and addresses resolve to domains the organization actually owns or has explicitly authorized.

A contradiction should trigger a hold, an out-of-band verification step or a human review, depending on the organization’s risk tolerance. It should not be silently treated as proof that the mailbox is compromised; the fact establishes that the request does not meet the business rule.

Why are facts better than anomaly detection for email security?

Inference-led detection asks what is likely. Ground-truth detection asks what is authorized and whether the message agrees with it. Both have a role, but they fail differently and produce different evidence after an incident.

Comparison point Inference-led detection Ground-truth control
Evidence type Probabilistic signals such as unusual language, behavior or reputation Authoritative records such as approvers, signatures, vendors and owned domains
Primary failure mode False positives when normal work looks unusual, or false negatives when an attack looks normal Stale or incomplete records that describe yesterday’s organization
Maintenance burden Model tuning, threshold management and signal-quality monitoring Named owners, change workflows, validation and version history for each fact
Explainability after an incident Requires reconstructing why a collection of scores crossed a threshold Can point to the exact rule and record that were contradicted
Identity and domain changes May learn them slowly from observed behavior Can reflect an approved change as soon as the record is updated
AI-generated language Language cues become less distinctive as attackers use the same tools Authorization and ownership checks remain relevant regardless of writing quality

AI model parity is the strategic reason to prioritize facts. If an attacker and a defender have comparable reasoning engines, the side with fresher, more authoritative inputs has the advantage. This does not mean discarding anomaly detection; it means preventing a score from outranking a business rule that says the request is unauthorized.

What ground-truth data should a CISO maintain?

Start with facts an attacker must guess to move money or impersonate an organization. Each record needs a business owner, a source of authority, an effective date and a process for change. A spreadsheet with no owner is not ground truth; it is an unverified snapshot.

Payment authority

Record every person who can approve a payment, the legal entity and account scope of that authority, monetary limits, effective dates and an emergency or delegated approver. Distinguish an approver from a requester, preparer and release operator so a single stolen identity cannot satisfy a multi-person control.

Signature and separation rules

Capture whether two signatures are required, which combinations of roles are acceptable and whether thresholds change by currency, entity or payment type. A message that names a real employee can still violate the required-signature rule.

Owned and authorized domains

Maintain the complete set of company-owned domains, including domains used by subsidiaries, regional units and approved service functions. The illustrative scenario in LeFort’s essay includes 99 company-owned domains; the point is that a large inventory must be explicit rather than left to employee memory. Record the legal owner, business purpose, mail status and date of verification for each domain.

Legitimate vendors

Keep an authoritative vendor list with the legal name, approved domains, payment details, internal owner and active or inactive status. A vendor added by a business unit should not become trusted by email systems until the procurement or finance owner records it.

People and organizational relationships

Map executives, finance roles, delegates and business-unit ownership to the identities used in mail. This lets a control distinguish a legitimate title change from an attacker merely copying an organization chart.

How do I verify payment approvers and company-owned domains?

Use a controlled, repeatable workflow rather than asking an email recipient to decide whether a request “looks right.” The following sequence creates both a detection input and an audit trail.

  1. Define the scope. List legal entities, payment systems, currencies, account types and domains that the control must cover. Include subsidiaries and recently acquired units instead of assuming the parent inventory is complete.
  2. Choose the authoritative source. Finance or treasury should supply payment authority and signature rules; corporate IT or a domain registrar record should establish domain ownership; procurement should establish vendor legitimacy. Record which source wins when two systems disagree.
  3. Assign a named owner. Make one person accountable for approving changes and a second person responsible for review. “Finance” or “IT” is too vague to support timely correction.
  4. Normalize the records. Use stable identifiers for people, entities, domains and vendors. Store effective and expiry dates, limits, delegates and status so a retired approver cannot remain active by accident.
  5. Connect the checks to mail and payment workflows. Compare sender identity, reply-to address, linked domains, named approver, amount and vendor against the records. Route contradictions to a hold or independent verification path.
  6. Verify through an independent channel. For a high-value or unusual request, call a known number or use an established finance system—not contact details supplied in the message. This protects against a mailbox that has already been taken over.
  7. Log the decision. Preserve the record version, rule evaluated, message identifiers, reviewer and final disposition. An investigator should be able to explain why the message was released, held or rejected.

Do not let an emergency override erase the control. If an exception is necessary, require an explicit reason, a second approver and an expiry time so the temporary path cannot become permanent.

Why does security ground truth decay?

Organizations change faster than static inventories. Approvers leave or move roles, domains proliferate, vendors are added by business units and delegated authority expires. If those changes are not reflected, a formerly accurate fact becomes a confident guess in better clothes.

“Owning the truth is the idea. Keeping it true is the work,” LeFort wrote. Treat the records as operational data, not a one-time project:

  • Trigger a review when an employee changes role, leaves, or receives a temporary delegation.
  • Require finance, procurement and IT workflows to update the relevant record before the business change becomes effective.
  • Reconcile the domain inventory against registration and mail-configuration records on a scheduled basis.
  • Expire vendor and delegate entries unless an owner renews them.
  • Test a sample of records with the people and systems that supposedly enforce them.
  • Monitor for rejected messages that reveal a missing legitimate domain or approver, then correct the record through the governed process.

Continuous validation is not the same as constant manual work. Automated reconciliation can identify differences; a named business owner still has to decide which version is authoritative.

What can ground-truth controls not stop?

These controls reduce a specific class of impersonation and payment fraud; they do not make an organization impossible to fool. An attacker can still enter through a stolen password, a compromised mailbox or a breached supplier. If the attacker uses a legitimate account and the real approval path, an ownership check may see no contradiction.

That limitation argues for layered controls: strong authentication, least privilege, payment limits, independent callbacks, supplier oversight and anomaly signals alongside authoritative records. Ground truth tells you whether a request is authorized; it does not prove that the authorized identity is currently under the owner’s control.

How should a CISO roll out a fact-based detection program?

Begin with the fact whose compromise would have the largest financial consequence. As LeFort puts it, “If you want to know where to start, start with the fact your attacker most has to guess: who in your company can actually move money.” A focused rollout is easier to validate than an attempt to catalogue every business relationship at once.

Phase 1: protect payment authority

Inventory approvers, limits, required signatures and delegates for the highest-risk entities and accounts. Test the workflow with benign messages that vary the display name, reply-to address and amount, and confirm that each contradiction produces an understandable action.

Phase 2: close the identity and domain gaps

Expand the owned-domain inventory and map finance roles to mail identities. Include regional and subsidiary domains, shared mailboxes and approved service addresses.

Phase 3: add vendors and exception governance

Connect the vendor master to email checks, define who can authorize an exception and make every exception time-limited. Review false positives as data-quality problems first: a legitimate message blocked by a missing record may indicate that the inventory needs an owner or a new entry.

Phase 4: measure control quality

Track how many high-risk messages were checked against an authoritative fact, how quickly records were updated after a role or domain change, how often exceptions were used and whether analysts could explain each decision. These measures test the health of the control rather than rewarding a model for producing more alerts.

The longitude analogy is ultimately about reference quality. A sophisticated detector cannot compensate for an unknown approver, an unlisted domain or a vendor nobody has verified. Reliable facts convert a plausible story into a checkable question—and make the answer auditable when the stakes are high.

Frequently Asked Questions

What should happen when the normal payment approver is on vacation?

Create a delegated approver in the authoritative record before the absence begins, with a defined scope and expiration time. The mail control can then recognize the temporary authority without permanently broadening who may release funds.

How should subsidiaries and regional offices handle their domains?

Map each domain to its legal entity, business purpose and responsible owner, then include it in the same governed inventory. A domain can be legitimate for one unit while remaining unauthorized for another, so entity scope belongs in the record.

Can a fact-based control detect a compromised executive mailbox?

Not by itself. If the attacker uses the real mailbox and follows the legitimate approval path, the message may pass identity checks; independent callbacks, authentication and payment controls are still required.

What evidence should an auditor receive after a message is blocked?

Provide the message identifier, the rule that fired, the version and owner of the contradicted record, the reviewer or automated action, and the final disposition. Versioned evidence shows whether the control relied on a current fact rather than an obsolete snapshot.
