RPA is not obsolete, and agentic AI does not erase the lessons learned from earlier automation projects. The four rules that still matter are to automate only an optimized process, keep people and monitoring in the loop, treat input quality and guardrails as engineering requirements, and fund change management as an ongoing operating capability. These rules determine whether an AI pilot produces a measurable business result or becomes an expensive, risky demonstration.

The distinction is practical: deterministic, repeatable work may still be best handled by RPA, a script, or a regular expression, while work that requires interpretation can benefit from an AI agent. The safest programs combine those tools instead of forcing every task into one technology.

What are the four RPA lessons that still apply to AI?

Generative and agentic AI introduce new capabilities, but they recreate many operational problems that enterprises encountered during the RPA wave. The following four lessons provide a usable test for any proposed automation.

  1. Automate the right process. Improve and document the underlying workflow before adding a bot or an agent, and require a specific business outcome.
  2. Automation is not set and forget. High-risk work needs human validation, monitoring, escalation paths, and an accountable owner.
  3. Inputs and guardrails determine decisions. Better models cannot compensate for incomplete data, ambiguous context, or uncontrolled sources.
  4. Change management is part of the system. Training, role design, governance, and iteration must continue as the technology changes.

Agustin Huerta, senior vice president of digital innovation and vice president of technology at Globant, summarized the pattern: “This new era of agents puts the same challenges again in front of us, and we need to think about the things we faced back when that revolution happened years ago.”

How do you decide whether a process should be automated?

Start by improving the process, not by choosing a model. A workflow with unnecessary approvals, inconsistent definitions, or undocumented exceptions will make an AI system reproduce confusion faster and at greater scale.

Optimize and document the workflow first

Map the current steps, inputs, decisions, handoffs, exceptions, and system dependencies. Remove redundant work and agree on definitions before implementation. Stephanie Bova, digital transformation officer at Novo Nordisk, puts the standard plainly: “Nothing gets built on a process that hasn’t been optimized anymore.”

Documentation should be detailed enough for someone outside the project team to understand what happens when a field is missing, a customer disputes a result, a system is unavailable, or an approval is delayed. Those exception paths often determine whether an automation is safe in production.

Define the outcome and the owner

Describe the result in business terms before discussing model accuracy. Examples include reducing invoice-cycle time without increasing error rates, meeting a discovery deadline while protecting privileged material, or removing a manual reconciliation step while preserving an audit trail. Bova’s test is direct: “If you can show me the business outcome, we’ll consider it.”

Assign a process owner and a technical owner. The process owner decides what “correct” means and approves changes; the technical owner manages access, deployment, observability, and recovery. Without named ownership, defects sit between departments and a pilot can appear successful only because nobody is measuring its downstream cost.

Check whether automation could reduce, rather than increase, value

Estimate total operating impact, not just labor saved. Poorly governed robots can expose systems, create unexpected load, or consume enough cloud resources to erase the projected return. Agustin Huerta of Globant warns that infrastructure stress and uncontrolled resource use can reduce total ROI to zero.

  • Measure the current volume, cycle time, error rate, rework, and exception rate.
  • Estimate licensing, model or token usage, hosting, integration, monitoring, support, and training costs.
  • Identify the maximum acceptable failure rate and the cost of a wrong decision.
  • Set a stop or redesign threshold before deployment, rather than defending a sunk-cost project.

Why is AI automation not “set and forget”?

Automation operates in a changing environment: data changes, applications change, policies change, and users find new edge cases. A workflow that was accurate last quarter can become unsafe without any change to its code or model.

Keep people in the guardrails for high-risk work

Legal discovery illustrates the stakes. Jeff Johnson, chief innovation officer at Purpose Legal, warns that inadvertent production of sensitive data can lead to court sanctions, lost cases, or lost clients: “Inadvertent production of sensitive data is a nightmare.” He says teams must evaluate the data and keep people in the guardrails so the process stays on track.

An AI summary may read as though another attorney wrote it and still be wrong. For sensitive or regulated work, require a qualified reviewer to validate source selection, conclusions, redactions, and the final action. The reviewer should see enough evidence to challenge the output, not merely click an approval button.

Build monitoring and escalation into the design

Define what the system records, who receives an alert, and what happens next. Useful controls include input and output logging, confidence or uncertainty signals, exception queues, access reviews, versioned prompts or policies, and a rollback procedure. Escalate when the request is ambiguous, the data source is outside policy, a confidence threshold is missed, or the action could create legal, financial, safety, or reputational harm.

Monitoring should cover both technical and business indicators. A service can be available while producing more rework, longer handling times, or a higher rate of customer complaints. Review a sample of completed cases on a schedule appropriate to the risk, and increase sampling after a model, prompt, policy, or source-system change.

Plan for maintenance before launch

Create a runbook that names the owner, dependencies, service-level targets, test cases, approval steps, and retirement conditions. Keep a representative test set for regression checks. When the underlying application or policy changes, rerun the tests before returning the automation to normal volume.

How do data quality and guardrails affect AI decisions?

Agentic AI can interpret unstructured material, but interpretation is not the same as understanding. The system can produce a fluent answer while silently filling gaps, accepting a false assumption, or ignoring a physical constraint.

Know where interpretation occurs

Traditional RPA generally expects structured, stable inputs and follows explicit rules. Agentic systems can read documents, messages, and other unstructured sources, yet they remain vulnerable to ambiguous descriptions and missing context. Sabrina Joos, director of program and lifecycle management for new systems for the Americas at Siemens, stresses that “Agentic AI won’t solve the entire data quality issue.”

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For each step, identify whether the system is copying a value, applying a deterministic rule, or interpreting meaning. Interpretation points deserve stronger validation, clearer source restrictions, and a defined way to ask for clarification.

Use clarification instead of guessing

Write policies for incomplete information. If a purchase request omits currency, if a contract clause has two plausible meanings, or if an instruction conflicts with a physical constraint, the agent should pause and ask a targeted question or route the case to a person. A forced answer may look efficient while creating expensive downstream work.

Control what the system can see and do

Guardrails should specify approved sources, prohibited data, tool permissions, action limits, and retention rules. Separate retrieval from execution where possible: let the system assemble evidence first, then require an approval or a second check before it changes a record, sends an external message, or releases information. Test hostile, incomplete, stale, and contradictory inputs—not only clean examples.

Why does change management determine whether automation succeeds?

Technology can be technically correct and still fail because people do not trust it, do not know how their jobs changed, or have incentives that conflict with the new workflow. Jon Knisley, director of AI value management at ABBYY, states: “An AI project isn’t going to fail because of the model. It’ll fail based on people and process.”

What the evidence says about readiness

A 2019 Forrester survey conducted on behalf of UiPath found that 82% of respondents said change management was a challenge for RPA. A more recent Kyndryl survey of more than 1,100 business leaders, cited in the same discussion, found that 79% of organizations said the speed of AI had outpaced their workforce, governance, and operating models. Only 9% had implemented change management, redesigned roles around AI, and built workforce readiness; the article does not specify the year for that 9% figure.

These figures are survey findings, not a guarantee that every organization will see the same results. They do show why a project plan that ends at deployment is incomplete.

Redesign work, not just job descriptions

Explain which decisions remain human, which tasks move to software, and how performance will be evaluated during the transition. Train staff on reviewing evidence, handling exceptions, protecting sensitive data, and reporting failures. Give subject-matter experts time to test the workflow and a channel to challenge unsafe behavior.

Review roles after launch. Automation may remove data entry but increase work in quality assurance, exception handling, policy maintenance, and customer communication. Update staffing, escalation coverage, and incentives so employees are not punished for stopping an unsafe run.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Make readiness continuous

Because models, tools, and policies evolve quickly, schedule refresher training, scenario exercises, and periodic governance reviews. Treat feedback and near misses as product requirements. A workforce that can explain why an output is wrong is a stronger control than a workforce that merely knows which button to press.

Is RPA dead now that companies use agentic AI?

No. RPA remains useful for deterministic, predictable, transaction-level work, including some on-premises and compliance-sensitive processing. It follows explicit instructions consistently and can be easier to validate than a system that interprets open-ended language.

Traci Gusher, a data and analytics leader at EY Americas, says there is “still very much a place for RPA in the AI wave.” Rahul Chhabra, director of applied AI at Herbert Smith Freehills Kramer, likewise calls RPA “a very powerful technology” with a place in the world today, especially where deterministic behavior and compliance matter.

AI can make RPA more useful by helping teams discover processes, generate or test scripts, manage exceptions, and plan upgrades. That does not turn a deterministic bot into an autonomous reasoner; it places AI around the bot while preserving a predictable execution layer.

When should you use RPA, a script, a regular expression, or an AI agent?

Choose the simplest tool that meets the required outcome and risk controls. Agentic AI is justified when interpretation across variable inputs is central; it is not automatically better for a fixed rule.

Decision factor RPA, script, or regular expression Agentic AI
Process stability Best when steps and interfaces are stable and documented. Useful when the workflow must adapt to varied requests or documents.
Behavior Deterministic: the same valid input follows the same rule. Interpretive: can classify, summarize, plan, and select actions under uncertainty.
Input quality Works well with structured fields and known formats; fails when layouts or values drift. Accepts unstructured material but can misread assumptions, context, or physical constraints.
Privacy and compliance Easier to constrain and validate for narrowly defined actions, including some on-premises workloads. Requires explicit source, tool, retention, review, and audit controls.
Reliability and governance Predictable execution with conventional test cases and logs. Needs stronger monitoring, uncertainty handling, regression tests, and human escalation.
Operating cost Often lower for repetitive rules; use measured infrastructure and support costs. Token, model, hosting, integration, and review costs can rise with volume and complexity.
Change burden Usually changes when rules or interfaces change. Changes with models, prompts, policies, data sources, and workforce practices.

A hybrid design is common: an agent extracts information and proposes a classification, a deterministic rule checks required fields, and an RPA bot posts an approved transaction to a legacy system. Each layer does the work it can govern best.

How can you move an automation from pilot to production safely?

Use a staged process that tests the workflow, the controls, and the organization—not only the model.

  1. Frame the business outcome. Define the measurable benefit, affected users, risk tolerance, and owner. Reject proposals that cannot state what improves.
  2. Map and optimize the current process. Document normal paths, exceptions, dependencies, data sources, and approval points. Remove unnecessary steps before automating.
  3. Select the least complex capable tool. Use a script or regular expression for a narrow pattern, RPA for stable transactions, and an agent when interpretation is unavoidable.
  4. Classify data and actions. Mark confidential, privileged, regulated, or personal information. Limit retrieval sources and tool permissions to what the task requires.
  5. Design uncertainty behavior. Set validation thresholds, clarification questions, human review points, and stop conditions for incomplete or conflicting inputs.
  6. Build an evaluation set. Include normal cases, edge cases, stale data, adversarial inputs, and known failures. Record accuracy, false positives, false negatives, latency, cost, and reviewer effort.
  7. Run a controlled release. Start with limited volume or a shadow mode in which the system recommends an action without executing it. Compare results with the existing process.
  8. Operate with a runbook. Log versions and decisions, monitor business and technical indicators, review samples, and define rollback, incident response, and retirement procedures.
  9. Train and redesign roles. Teach staff how to review evidence, handle exceptions, protect data, and escalate. Update responsibilities and performance measures before scaling.
  10. Scale only after a review. Confirm that the outcome, risk, support load, and total cost remain acceptable under real volume. Expand in stages and revisit the decision when the process or technology changes.

Why do automation pilots fail in production?

Pilots often use clean data, cooperative users, and a narrow success metric. Production introduces volume, exceptions, permissions, latency, legal obligations, and people whose work is affected. The common failure patterns map directly to the four lessons.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • The wrong process was automated: the project accelerated waste or preserved an unstable workflow.
  • No operational owner existed: defects, access requests, and policy changes had nowhere to go.
  • Human review was removed too early: fluent but incorrect outputs reached customers, courts, or financial systems.
  • Inputs were assumed to be clean: missing fields and ambiguous language triggered confident guesses.
  • Controls were added after deployment: logging, source restrictions, and rollback were unavailable when the first incident occurred.
  • Employees were measured against the old process: staff bypassed the tool or concealed exceptions rather than adapting their work.
  • Costs were underestimated: token use, infrastructure load, integration maintenance, and review time consumed the expected savings.

Addressing these causes requires redesign, not simply a larger model or a faster rollout.

What should an ongoing governance program measure?

Governance should connect system behavior to the outcome that justified the project. Review a balanced set of measures rather than optimizing one number.

  • Operations: latency, availability, queue age, infrastructure consumption, token or transaction volume, and support tickets.
  • Human factors: training completion, review time, override patterns, adoption by role, and reported near misses.

Set review frequency according to risk. A system that drafts internal summaries can use lighter sampling than one that releases legal documents or changes regulated records. Any material model, prompt, policy, source, or interface change should trigger regression testing and a governance review.

How should leaders decide between an AI agent and simpler automation?

Ask whether the task genuinely requires interpretation, then weigh the consequence of being wrong. If a deterministic rule can meet the outcome with acceptable maintenance, it is usually easier to test, explain, and audit. If the task depends on varied language or documents, an agent may help—but only with explicit boundaries and human escalation.

Use a written decision record that captures the alternatives considered, expected benefit, data classification, permissions, test evidence, operating cost, and owner. Revisit it when the workflow, volume, regulation, or available technology changes. This prevents “AI by default” from becoming an unexamined architecture policy.

What is the practical verdict on RPA in the AI era?

RPA is neither a relic nor a universal answer. It remains a strong execution layer for predictable, auditable transactions, while agentic AI expands automation into work that requires interpretation. The durable advantage comes from matching each step to the simplest tool that can perform it safely, then surrounding that tool with optimized processes, reliable inputs, monitoring, human judgment, and continuous change management.

Frequently Asked Questions

Can RPA and an AI agent run in the same workflow?

Yes. An agent can interpret a document or request, while deterministic validation and an RPA bot perform the approved transaction. Separating interpretation from execution makes permissions, testing, and rollback easier to control.

How often should an AI-powered automation be reviewed?

Set the interval by risk and volume, then review immediately after a model, prompt, policy, data-source, or interface change. High-impact workflows need regular sample audits and documented regression tests rather than an annual check alone.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What should happen when an AI agent is uncertain?

The workflow should pause, request the missing information, or route the case to a qualified reviewer. A clarification or escalation policy is safer than allowing the system to infer facts that were not supplied.

Is cloud AI always more expensive than RPA?

Not necessarily. Compare model or token charges, hosting, integrations, monitoring, support, reviewer time, and infrastructure load with the cost of the RPA alternative. Uncontrolled usage can erase an AI project’s expected savings, while a simple script may be sufficient for a narrow rule.

Who owns an automation after it launches?

A process owner should be accountable for business correctness and policy, while a technical owner manages deployment, access, monitoring, and recovery. Both roles need authority, time, and a documented escalation path.
