Secure enterprise AI as a lifecycle, not a one-time model review. Start with an inventory of use cases, data, models, providers, interfaces and decision impacts; set risk criteria and accountable owners; threat-model the design before procurement or deployment; enforce least privilege and containment; validate against explicit acceptance criteria; then monitor continuously and rehearse response to failures and attacks. The NIST AI Risk Management Framework (AI RMF) supplies the voluntary risk-lifecycle structure, ISO/IEC 42001:2023 adds an auditable AI management-system model, CISA and NSA guidance focuses on secure deployment, and NIST SP 800-61 Rev. 3 anchors incident response. Together they turn questions about prompt injection, data leakage, model abuse and unsafe agent actions into documented controls, evidence and practiced recovery.
What does it take to secure enterprise AI?
Enterprise AI is secure only when governance, architecture, operations and incident response work together. A model can produce acceptable answers in testing yet create material risk through its prompts, retrieval sources, plugins, credentials, users or downstream decisions. Treat every system as a changing service with a defined owner, approved purpose, data boundaries, failure mode and retirement path.

- Threat-model the proposed system before buying or building it.
- Design identity, data, network and tool controls for containment.
- Test, document residual risk and authorize a specific release.
- Monitor changes, abuse, quality, privacy and security in production.
- Exercise containment, communication, recovery and improvement.
This approach covers internally built models, externally hosted models, retrieval-augmented applications, copilots and agents that can call business tools.
How do NIST AI RMF and ISO/IEC 42001 fit together?
NIST AI RMF is a voluntary framework for managing AI risks across the lifecycle. ISO/IEC 42001:2023 is a management-system standard that helps an organization establish documented responsibilities, objectives, reviews and continual improvement. Use the first to structure risk decisions and the second when you need a formal, auditable system of governance.

What should an enterprise AI inventory contain?
Build one authoritative register before approving additional pilots. The register should describe the system as deployed, not merely the base model named in a contract.
Record the business and decision context
- Business owner, technical owner, risk owner and support contact.
- Intended purpose, prohibited uses, affected people and decisions influenced.
- Geographies, jurisdictions and business processes in scope.
- Human decision points, override authority and the fallback process.
Record the technical and data supply chain
- Model name, version, provider, hosting location and update process.
- Prompts, system instructions, retrieval indexes, fine-tuning data and connected tools.
- Data classes handled, retention, training use, deletion process and cross-border transfers.
- Interfaces, identities, service accounts, network paths and external dependencies.
- Logging coverage, monitoring owner, current risk acceptance and planned retirement date.
Assign an impact classification that reflects the consequences of a wrong, biased, unavailable or manipulated result. Define who may approve, pause, roll back or retire the system. A pilot without an accountable owner is an unmanaged production dependency waiting to emerge.
How should you threat-model an AI system before procurement or build?
Threat-model the complete request-to-action path, including data sources and tools, before selecting a provider. CISA and NSA specifically emphasize protecting confidentiality, integrity and availability, mitigating known vulnerabilities and preparing to detect and respond to malicious activity in externally developed AI.

List abuse cases
- Prompt injection: untrusted text changes the model’s instructions or causes it to ignore policy.
- Sensitive-data disclosure: prompts, retrieval results, logs or generated output expose confidential or regulated information.
- Poisoned or untrusted data: a source, document, embedding or fine-tuning set corrupts answers or decisions.
- Insecure tool calls: an agent sends messages, changes records, executes code or moves money without adequate authorization.
- Model theft and extraction: repeated queries, compromised artifacts or exposed endpoints reveal proprietary behavior or weights.
- Denial of service: resource exhaustion, dependency failure or provider limits make the service unavailable.
- Unsafe automation: a plausible but wrong output is acted on at a speed or scale humans cannot review.
Demand evidence from providers
Request model provenance, security-testing evidence, data-retention and training terms, logging capabilities, vulnerability-disclosure procedures, update and change notifications, and incident-notification commitments. Establish whether you can export logs and evidence if the provider is unavailable, and how quickly you can disable access or move to a known-good configuration.
Turn threats into acceptance criteria
For each abuse case, specify the control, test, owner, residual risk and expiry date. “The model is approved” is not a sufficient decision; authorization should identify the exact version, data scope, tools, users, environment and rollback conditions.
Which controls should be in place before deploying an LLM or agent?
Use layered controls so a manipulated model cannot directly reach sensitive systems. The model should be treated as an untrusted decision component, even when the provider is trusted.
Identity and privilege
- Give each application and tool a separate identity; avoid shared administrator credentials.
- Use short-lived, narrowly scoped tokens and rotate or revoke them automatically.
- Require human approval for high-impact actions such as payments, access changes, legal commitments or destructive updates.
- Separate development, evaluation and production credentials and data.
Data and retrieval boundaries
- Classify inputs, retrieved documents, prompts, outputs and logs before allowing them into the system.
- Enforce tenant, department and row-level authorization in the retrieval layer; do not rely on the model to enforce access.
- Redact or tokenize sensitive fields where the task does not require raw values.
- Control what is retained, whether provider training is permitted and how deletion is verified.
Network and tool containment
- Isolate model execution from sensitive production systems where practical.
- Use egress restrictions, service-specific allow-lists and separate execution sandboxes.
- Permit only approved tools and operations, with argument validation and transaction limits.
- Apply rate limits, quotas and circuit breakers to prevent runaway loops or cost spikes.
Safe failure
Define a known process for unavailable or untrusted components. If the model, retrieval service, policy check or provider is down, the application should stop, queue for review or degrade to a deterministic workflow rather than silently proceeding with an unchecked answer.

How do you validate and authorize an AI release?
Validation must test security, privacy, reliability, misuse and bias against criteria written before the test. Keep a release record that another reviewer can understand months later.
- Freeze the scope: identify the model version, prompts, data sources, tools, users and environments under review.
- Run adversarial tests: attempt prompt injection, data exfiltration, jailbreaks, retrieval poisoning, unsafe tool use and privilege escalation.
- Test ordinary failure: remove a dependency, corrupt a source, exceed a quota and provide ambiguous or malicious input.
- Measure outcomes: record harmful-output rates, refusal behavior, authorization failures, latency, availability and human override results using reproducible cases.
- Document residual risk: name compensating controls, the accountable owner and an expiry or review date.
- Authorize the exact release: state approved uses, prohibited uses, rollback trigger, decommissioning condition and required monitoring.
Reauthorization is required after a material model, prompt, retrieval, tool, provider or data change. A version update that appears minor can alter refusal behavior, output handling or tool selection.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsWhat should you monitor after deployment?
Production monitoring must cover both traditional security telemetry and AI-specific behavior. Keep tamper-resistant records where lawful and proportionate, with access controls for the logs themselves.
Capture the decision trail
- Prompt or request metadata, model and configuration version, and user or service identity.
- Retrieval sources, filtering decisions, tool calls, arguments, results and privileged actions.
- Policy checks, human approvals, overrides, refusals and error states.
- Model, prompt, tool, data-index and dependency changes, including who approved them.
Watch for leading signals
- Abnormal request volume, repeated probing, unusual token usage or access from unexpected locations.
- Prompt-injection indicators, sensitive-data patterns, policy bypasses and anomalous tool sequences.
- Drift in quality, refusal, bias, latency, availability or retrieval relevance.
- Provider advisories, dependency changes, revoked credentials and newly disclosed vulnerabilities.
Define thresholds that trigger investigation, throttling, human review or automatic isolation. The NIST-to-ISO crosswalk connects post-deployment monitoring with incident response, recovery, change management and communication of incidents and errors; make those handoffs explicit rather than leaving monitoring as a dashboard no one owns.

What counts as an AI security incident?
An AI security incident is any event that compromises, or credibly threatens, the confidentiality, integrity or availability of an AI system or the people and processes that rely on it. The model does not have to be breached for the event to matter.
- A prompt injection causes an agent to disclose restricted records or call an unauthorized tool.
- A poisoned document or index changes decisions at scale.
- Credentials, prompts, outputs, model artifacts or evaluation data leak.
- A model or provider compromise alters outputs, routing or safety behavior.
- An unsafe autonomous action changes production data, sends external communications or makes a high-impact decision without required approval.
- A denial-of-service event, provider outage or dependency failure defeats a critical fallback.
- Harmful output spreads at scale because monitoring, rate limits or escalation failed.
Classify near misses as well as confirmed harm. A blocked exfiltration attempt can reveal a control weakness before a larger incident occurs.
What should an AI incident-response playbook contain?
Build playbooks around the action responders must take in the first minutes, then align them with NIST SP 800-61 Rev. 3’s preparation, detection, response and recovery recommendations.
Preparation
- Name the incident commander, technical lead, business owner, privacy counsel, communications lead and provider contact.
- Maintain current system diagrams, inventories, data flows, dependencies, contact lists and authority to suspend processing.
- Pre-stage clean credentials, backup configurations, alternate workflows and evidence storage.
- Define severity levels by affected data, decision impact, scale, duration, legal duties and reversibility.
Detection and triage
- Validate the signal and record time, source, affected system, model version, users, tools and data.
- Preserve prompts, outputs, retrieval documents, tool arguments, access logs, configuration changes and provider notices before changing the environment.
- Determine whether the event is ongoing, whether credentials or data are exposed and whether other systems share the same dependency.
- Escalate according to severity and invoke contractual, regulatory or law-enforcement notification paths where applicable.
Containment and eradication
- Revoke or rotate exposed credentials, disable risky tools and restrict network or tenant access.
- Pause the agent, isolate the model endpoint or switch to the approved manual or deterministic fallback.
- Quarantine poisoned documents, indexes, prompts, packages or model artifacts.
- Block malicious inputs and preserve a controlled copy for analysis; do not destroy evidence while cleaning the system.
Recovery and communication
- Restore from a known-good configuration, revalidate authorization and run targeted adversarial tests before reopening access.
- Reconcile actions taken during the incident, including records changed, messages sent and decisions made.
- Notify affected stakeholders with what happened, what is contained, what they must do and when the next update is due.
- Document root cause, control failures, residual risk, corrective owners and deadlines.
Exercise each playbook with the people who must make the decisions. Include provider outage, prompt injection with attempted exfiltration, poisoned retrieval data and an unsafe tool action; test whether responders can actually obtain logs and revoke access within the required time.

How should organizations share AI incidents and vulnerabilities?
Use established security, privacy and contractual channels first, then consider voluntary collaboration. CISA’s JCDC AI Cybersecurity Collaboration Playbook, published in 2025, describes sharing relevant AI incidents and vulnerabilities among government, industry and international partners. Decide in advance what can be shared, who approves disclosure, how sensitive data is minimized and how the organization will protect information received from others.
What evidence shows that enterprise AI is ready?
A readiness review should produce an evidence set, not a slide declaring that a model is safe.

Frequently Asked Questions
Is NIST AI RMF mandatory for every company?
NIST AI RMF is voluntary guidance, not a blanket legal mandate. Organizations can still adopt its functions as internal requirements, and sector or customer contracts may make particular controls effectively mandatory.
Can ISO/IEC 42001 certify an individual AI model?
ISO/IEC 42001 applies to an organization’s AI management system, not to a standalone claim that a model is safe or accurate. Conformity work examines governance, objectives, processes, records and continual improvement across the organization’s AI activities.
What if an AI provider will not provide detailed logs?
Treat missing logs as a deployment risk rather than assuming the provider can reconstruct events later. Narrow the use case, add application-side telemetry and approval records, negotiate export and notification terms, or choose a design that can meet your evidence and response requirements.
