Subcontracting and external processing can involve the same outside machine shop, coating line or test house, but SAP treats them as different business events. Choose subcontracting when the supplier is responsible for making the complete material or assembly and you provide defined components. Choose external processing when your production order remains in charge and a vendor performs one identifiable operation before the order returns to your plant. That distinction determines which SAP object starts the process, which purchasing document is created, how components are tracked, when inventory is received and how costs land on the order.

What is the difference between subcontracting and external processing in SAP?

Subcontracting is procurement of a manufactured material from a supplier. Your company sends components, the supplier produces the ordered assembly or material, and a goods receipt brings that completed deliverable into stock. External processing is an operation inside a production order that happens outside your organization. The vendor performs that operation, the operation is received or confirmed, and later operations in the same order can continue internally.

SAP Learning explicitly warns that the subcontracting process should not be confused with external processing: in external processing, an account-assigned purchase requisition is generated by a production order. SAP Help defines the externally processed operation as work “not carried out within your own organization, but … assigned to a vendor.” Those definitions are the practical dividing line: subcontracting is material-level procurement; external processing is operation-level execution.

How do the deliverable boundaries differ?

The supplier’s contractual deliverable determines what SAP receives and what your production structure looks like afterward.

Decision point Subcontracting External processing
What the vendor delivers The complete ordered material or assembly A particular production-order operation or sub-operation
Where the process ends When the finished subcontracted material is received When the external operation is received or confirmed
What happens next The received material can be used, stored or issued to another demand The production order can move to its next in-house operation
Controlling business object Purchasing document for the subcontracted material Production order and its externally processed operation

For example, if a supplier builds an entire control cabinet from a kit of your parts, subcontracting models the cabinet as the purchased deliverable. If your plant welds a frame, sends it out for powder coating, and then performs final inspection itself, coating is an externally processed operation in the frame’s production order.

Which SAP object starts each process?

Subcontracting starts with procurement

Subcontracting uses the purchasing process and the L subcontracting item category. The requirement may originate in MRP or in a purchase requisition. When the subcontracted material has a bill of materials (BOM), BOM explosion can create component sub-items in the purchasing document, so the buyer can see what must be supplied to the vendor.

Where automatic planning is required, the material master can use external procurement with special procurement key 30/Subcontracting, together with an appropriate subcontracting source of supply or purchasing info record. A BOM and, where the production model requires it, a production version provide the component structure used for determination.

External processing starts with a production-order operation

An operation in a routing or production order must have a control key that permits or requires external processing. When the production order is saved, SAP automatically creates a purchase requisition for that operation. The requisition is account-assigned to the production order, rather than representing a request to buy a finished material into unrestricted stock.

The operation’s external-processing data supplies the vendor and purchasing information. Depending on the design, the purchasing organization converts the requisition into a purchase order, while production planning still controls the operation sequence and the order’s status.

How are components and inventory tracked?

Subcontracting uses supplier-provided special stock

Components sent to a subcontractor remain your company’s property and are tracked as special stock identified as material provided to supplier. That stock is physically at the vendor but remains visible separately from your plant’s unrestricted stock. The subcontracting purchasing document can carry the component sub-items created from the BOM, giving logistics and purchasing a shared list of what is to be provided.

At goods receipt for the finished subcontracted material, SAP records the received product and consumes the supplied components according to the subcontracting structure. If the vendor used more or less than the planned quantity, the consumption can be adjusted later for over-consumption or under-consumption. That adjustment is part of the subcontracting inventory story; it is not a generic correction to an external operation.

External processing makes component provision optional

An external operation does not automatically turn the whole production BOM into a supplier kit. Components may be supplied when the operation needs them, but provision is optional and is maintained in the operation or routing data. The production order remains the place where component issues, operation confirmations and subsequent in-house work are coordinated.

This difference matters during planning. In subcontracting, the component list is part of buying the finished material. In external processing, you decide whether the vendor needs a component or semi-finished item for that particular step, without changing the fact that the production order owns the overall manufacture.

How do costing and accounting differ?

SAP Learning contrasts the cost bases directly. Subcontracting cost combines the agreed subcontractor price with the material costs of the components provided. External processing prices a specific operation; the value can come from operation data or from purchasing-info-record prices.

Cost question Subcontracting External processing
Primary price Agreed price for the subcontracted material or assembly Price for the individual external operation
Component cost Provided-component material costs are combined with the subcontractor price Component provision is optional and is handled through the operation and order structure
Where the cost is represented Procurement of a manufactured material, with component consumption at receipt Externally purchased production operation assigned to the production order

The exact G/L entries are configuration-dependent. Valuation settings, account determination, release status and the S/4HANA release influence the postings, so there is no universal account-number recipe for either model. Treat the table as the controlling-object and cost-basis comparison, then validate the resulting postings in your own plant and valuation area.

What documents and status changes should you expect?

Typical subcontracting flow

  1. MRP or a requisition creates a requirement for the subcontracted material.
  2. Purchasing creates or converts a document with item category L.
  3. The BOM is exploded when configured, adding component sub-items to the purchasing document.
  4. Components are provided to the supplier and appear in special stock as material provided to supplier.
  5. The supplier manufactures the complete ordered material or assembly.
  6. Goods receipt records the finished subcontracted material and consumes the supplied components.
  7. If actual usage differs from the planned quantity, post the appropriate over-consumption or under-consumption adjustment.

Typical external-processing flow

  1. Create or change the production order with an operation whose control key allows or requires external processing.
  2. Save the order; SAP generates an account-assigned purchase requisition for that operation.
  3. Maintain the vendor, purchasing data and any operation-specific component provision on the external-processing data.
  4. Convert the requisition into the purchasing document used by your procurement process.
  5. Send any required component or semi-finished item to the vendor; do not assume a complete BOM kit is required.
  6. The vendor performs the defined operation.
  7. Record the operation’s receipt or confirmation according to the configured process.
  8. Release the next in-house operation when the externally processed step is complete.

The two flows may look similar to a warehouse employee—send something out, receive something back—but the document trail is different. Subcontracting’s receipt is for the purchased material. External processing’s purchasing requirement is tied to an operation and a production order.

When should you use subcontracting?

Use subcontracting when the supplier is accountable for producing the complete ordered material or assembly and your organization supplies some or all of the components.

Good subcontracting signals

  • The purchase order’s deliverable has its own material number and is received as that material.
  • The vendor’s responsibility covers assembly or manufacture, not just one routing step.
  • A defined BOM describes the components you want to provide.
  • You need visibility of your components as stock held at the supplier.
  • Planning should create a procurement requirement for the finished subcontracted item.

This model is especially useful when your plant does not retain an active sequence of internal operations after dispatching the kit. The supplier’s completed assembly is the result you buy, and the next SAP activity starts from its receipt.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

When should you use external processing?

Use external processing when the production order remains the controlling object and only a discrete step—such as machining, coating, cleaning or testing—is performed by a vendor before later work returns in-house.

Good external-processing signals

  • The vendor performs one identifiable operation in a longer routing.
  • Internal operations occur before and after the vendor’s work.
  • The operation’s cost should be visible as part of the production order’s operation costs.
  • The vendor may receive a component or semi-finished item, but does not own the complete manufacturing responsibility.
  • Production scheduling must wait for the external step and then resume with a subsequent operation.

Do not select external processing merely because a supplier is involved. The deciding question is whether you are buying a material or buying an operation performed on an order-controlled item.

How do you configure subcontracting?

Configuration varies by plant and S/4HANA release, but the following checklist covers the business data that must line up before testing.

  1. Set the procurement model. Where applicable, maintain external procurement and special procurement 30/Subcontracting in the material master.
  2. Define the source of supply. Maintain the subcontracting vendor and the relevant purchasing info record or other source-of-supply data.
  3. Build the component structure. Maintain the BOM for the material or assembly that the supplier will deliver.
  4. Maintain planning data. Add a production version when automatic determination requires one in your planning design.
  5. Test item category L. Create a representative requirement, verify that the purchasing document uses the subcontracting item category, and check that BOM component sub-items are generated as intended.
  6. Test component provision and receipt. Confirm that supplied components move to material-provided-to-supplier stock, that finished-material receipt consumes them, and that an adjustment can be posted for a deliberate quantity variance.

Test with the same plant, purchasing organization, valuation area and account-determination settings that will be used in production. A configuration that works in a sandbox with different organizational assignments can produce a different document or posting in the productive plant.

How do you configure external processing?

  1. Choose the operation control key. In the routing or production-order operation, use a control key that allows or requires external processing.
  2. Enter purchasing data on the operation. Maintain the vendor and the purchasing information on the operation’s external-processing data or tab.
  3. Set the costing relevance. Maintain a cost element when the externally processed operation must be included in costing according to your design.
  4. Define any component provision. Add the component or semi-finished material to the operation data only when the vendor needs it.
  5. Save and inspect the order. Verify that SAP generated an account-assigned purchase requisition for the operation.
  6. Complete the purchasing handoff. Convert the requisition through your normal purchasing process and confirm that the vendor and price are correct.
  7. Run the complete sequence. Test operation receipt or confirmation, order status updates and the release of the next in-house operation.

An operation control key is not a cosmetic label. It determines whether the order can create the external-processing requirement and whether production planning can treat the step as an operation that must be completed before the order continues.

What are the most common design mistakes?

Modeling a complete assembly as an external operation

If the supplier is building the entire ordered assembly, an operation-level purchase requisition can leave you without the intended subcontracting component structure and special-stock visibility. Model the assembly as a subcontracted material when the supplier owns that complete deliverable.

Modeling one outsourced step as subcontracting

A subcontracting purchase order can make a coating or test step look like a separate purchased material, disconnecting it from the routing sequence. Use an external operation when later in-house work must wait for that specific step.

Expecting automatic component provision in every external operation

External processing does not automatically reproduce the subcontracting BOM explosion. Maintain component provision on the operation when required, and verify that the operation has the necessary data before saving the order.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Using a normal purchase requisition for external processing

The defining SAP behavior is an account-assigned requisition generated from the production order. If a buyer creates an unrelated material requisition manually, the requirement may no longer be linked to the operation that must be completed.

Assuming universal accounting entries

Do not publish a fixed debit-and-credit account map without checking valuation, account determination and release in the target system. The business distinction is stable, but the G/L implementation is not universal.

Testing only the purchasing document

A valid purchase order is not proof that the end-to-end design works. Test component ownership, stock visibility, receipt or confirmation, operation status, order continuation and variance handling with representative quantities.

How can you decide quickly between the two models?

Ask these questions in order:

  1. What is the supplier’s promised deliverable? A complete material or assembly points to subcontracting; one operation points to external processing.
  2. What should SAP receive? A finished material receipt points to subcontracting; an operation receipt or confirmation points to external processing.
  3. What object must remain in control? Procurement of the material points to subcontracting; the production order and routing sequence point to external processing.
  4. How should components be owned and tracked? A supplier-held kit tracked as special stock supports subcontracting; optional operation-level provision supports external processing.
  5. Where should the price land? A material-level subcontractor price plus component costs supports subcontracting; an operation price assigned to the order supports external processing.

If the answers are mixed, document the supplier’s scope and the required receipt before configuring anything. Ambiguity at that stage is cheaper to resolve than correcting stock, purchasing documents and production-order history after go-live.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What should you validate before going live?

  • Plant, purchasing organization, company-code and valuation assignments match the intended process.
  • The material master, BOM, production version and source of supply support automatic determination where you expect it.
  • The subcontracting item category is L and creates the intended component sub-items.
  • Components supplied to a subcontractor appear as material provided to supplier and are consumed correctly at finished-material receipt.
  • The external operation’s control key creates an account-assigned purchase requisition when the production order is saved.
  • Vendor, purchasing and cost-element data are present on the external-processing operation.
  • Operation receipt or confirmation changes the order status so subsequent internal work can proceed.
  • Over- and under-consumption adjustments are tested for subcontracting.
  • Price determination and account postings are reviewed in the target S/4HANA release.
  • Users understand which team owns the purchasing handoff and which team confirms production completion.

Because labels, screens and available fields can differ between S/4HANA releases and configuration variants, validate transaction-specific instructions in the target system instead of copying screenshots from a different edition.

Frequently Asked Questions

Can one production model use both subcontracting and external processing?

Yes. A production strategy can purchase a complete subassembly through subcontracting and also send a different routing operation, such as surface treatment, to a vendor through external processing. Keep the material-level and operation-level records separate so each receipt updates the correct object.

What does “account-assigned” mean on the external-processing requisition?

It means the purchasing requirement carries the production order as its cost assignment instead of requesting a finished material for anonymous inventory. The purchase is therefore tied to completing that order operation and its cost collection.

Does a subcontractor always receive every component in the BOM?

No. The purchasing structure can include the defined components that your process supplies; the actual component list and quantities depend on the BOM and configuration. Any variance between planned and consumed quantities must be handled through the subcontracting consumption process.

Why can the same vendor appear in two different SAP processes?

Vendor identity does not determine the model. The scope of work does: the same company can manufacture a complete assembly under a subcontracting purchase order for one product and perform a single coating or testing operation under an external-processing step for another.
