Laravel .env Changes After Deployment: Why Values Stay Old and How to Fix Shared Hosting Safely

If a Laravel .env edit is not taking effect after deployment, the most likely cause is a cached configuration file. After php artisan config:cache runs, Laravel does not load .env during web requests or Artisan commands; it uses the values compiled into the cache, while external system variables can still override them. Clear and rebuild the cache with the same PHP binary and release directory that serve the site. Then make sure application code reads settings with config(), not direct env() calls.

On shared hosting without SSH, invoke those same Artisan commands through the host’s deployment hook, scheduled task, or supported file manager workflow. Do not hand-edit generated cache files unless the provider explicitly documents that recovery method.

Why is my Laravel .env change not taking effect after deployment?

The usual reason is that deployment created Laravel’s configuration cache before you edited the file. Laravel’s production workflow combines the files in config/ into one cached configuration file with config:cache. While that cache exists, the framework does not load .env for requests or Artisan commands, so changing a value in the file cannot change the already-compiled setting.

Three other causes can produce the same symptom: application code may call env() outside a configuration file, a server-level variable may override the value in .env, or the command may have run in a different release directory, PHP version, or user context from the web application.

A configuration cache is still active

config:cache is intended for production deployment. It stores the evaluated configuration so requests do not repeatedly assemble it from individual files. Laravel documentation for 13.x states that once this cache exists, the application’s .env file is not loaded during requests or Artisan commands. The env() helper can then see only external, system-level environment variables.

env() is being used in application code

Laravel supports reading environment variables in files under config/, then accessing the resulting setting through config(). A controller, job, service, view, or package class that calls env('KEY') directly can receive null or an unexpected value after configuration is cached. This often works during local development and fails only in production, which makes the deployment look responsible even though the code pattern is the underlying problem.

An external variable has precedence

Laravel allows a server or process environment variable with the same name to override the value in .env. Check the hosting control panel, PHP-FPM pool, web-server configuration, container environment, or process manager for a duplicate key. An unchanged value in one of those locations is evidence that the file edit was not the value Laravel selected.

The command ran in a different context

Shared hosts commonly have several PHP binaries and release directories. The site may run PHP 8.x from one path while a shell alias called php invokes another version. A scheduled task can also run from the account’s home directory instead of the current release. Cache commands affect the application directory in which they run, so confirm the working directory, PHP binary, application user, and deployed release before drawing conclusions.

What exactly does Laravel configuration caching change?

Configuration caching changes when Laravel reads environment data. Before caching, configuration files can resolve values from .env as the application boots. After caching, Laravel reads the generated configuration result instead; it does not reopen .env for each request or Artisan command. External variables supplied by the operating system remain eligible because they are outside the file-based loading process.

Laravel recommends running config:cache during a production deployment, not treating it as a substitute for deployment sequencing. The reliable sequence is to put the new code and .env in place, clear stale configuration, rebuild it with the intended PHP runtime, and then reload persistent processes. If a release is rolled back, rebuild the cache for that older release as well; otherwise the application can run old code with configuration compiled from a different release.

How can I diagnose the problem before changing anything?

Use a controlled check so you do not destroy the evidence needed to identify the cause. Record the exact key, the release path, and the PHP runtime, but never copy secret values into tickets or logs.

  1. Back up the current file. Make a protected copy of .env and note only the key name that changed. Keep credentials out of screenshots and support requests.
  2. Confirm the active release. Identify the directory serving the domain and compare it with the directory from which deployment commands run. Symlinked “current” releases and timestamped release folders are easy to confuse.
  3. Find how the key is consumed. Search the codebase for env('KEY') and for the corresponding configuration entry. A direct call in application code is unsafe once caching is enabled.
  4. Check whether configuration is cached. Use the Laravel Artisan commands available to the deployment account, or inspect the hosting provider’s documented cache status. Do not assume that editing .env removed a cache created by an earlier release.
  5. Inspect external variables. Look for the same key in the hosting panel, PHP-FPM pool settings, web-server environment, container definition, and process manager. The external value can legitimately win over the file value.
  6. Compare runtimes and users. Verify the PHP executable, version, current directory, and account used by Artisan match the web process. A successful command in the wrong directory can leave the live site’s cache untouched.
  7. Use a non-sensitive check. Test a feature flag, selected mode, or redacted status message rather than printing a database password, API token, or complete environment array.

What is the safe SSH remediation sequence?

From the application’s active release directory, clear the old configuration and rebuild it with the PHP binary used by the site. Running both commands is safer than deleting generated files because Laravel reconstructs the cache from the current configuration and environment.

  1. Change to the release directory that serves the application.
  2. Run php artisan config:clear. If the host requires an absolute executable, substitute its documented PHP path, such as the binary selected for the site’s configured PHP version.
  3. Run php artisan config:cache to compile the new values for production.
  4. Perform the non-sensitive verification described in your deployment checklist.
  5. Reload any persistent workers before sending traffic that depends on the new setting.
Command What it does When to use it
php artisan config:clear Removes Laravel’s cached configuration. When edited .env values are not being picked up or before rebuilding configuration.
php artisan config:cache Combines configuration into a production cache; afterward Laravel does not load .env during requests or Artisan commands. As the final configuration step in a production deployment.
php artisan optimize:clear Removes optimization cache files and Laravel’s default-cache keys. When several optimization artifacts may be stale, not just configuration.
php artisan optimize Runs Laravel’s convenience optimization, caching configuration, events, routes, and views. When your deployment policy intentionally rebuilds all documented optimization caches.

Use optimize:clear and then optimize only when your deployment also relies on cached routes, events, or views. Clearing more than necessary can lengthen the next request or expose an incomplete deployment if the rebuild is interrupted, so follow the scope your release process requires.

How do I clear Laravel cache on shared hosting without SSH?

There is no universal Laravel control-panel procedure. The safe fallback is to invoke the same Artisan operations through a mechanism your host supports, then use the host’s documented process restart or redeploy action if persistent workers are enabled.

Use a deployment hook

Many shared hosts provide a post-deploy script or repository hook. Configure it to run from the live release directory with the site’s PHP binary, first executing config:clear and then config:cache. Ensure the hook runs as the same account that owns the application files; otherwise it may create a cache that the web process cannot read or may update a different release.

Use a scheduled task

If hooks are unavailable, a provider-approved scheduled task can run the commands once after deployment. Set the task’s working directory explicitly and remove or disable a one-time task after it succeeds. Keep command output private because Artisan errors can include paths or configuration context.

Use the file manager only as a documented fallback

A file manager can edit .env, but it cannot safely reproduce Laravel’s cache-building logic by itself. If the host explicitly documents manual removal of a generated Laravel cache artifact, preserve a rollback copy and delete only that documented file. Do not hand-edit generated PHP cache content as a first choice. Re-running config:cache through a supported PHP task rebuilds the cache from source and is less likely to leave a syntactically valid but inconsistent file.

Ask the host for the missing capability

When permissions prevent Artisan, request the provider’s documented PHP process, deployment-hook, or cache-rebuild method. Ask which PHP binary and release directory serve the domain. A host-specific answer is more reliable than copying a control-panel path from another provider because permissions, directory layouts, and restart controls vary.

Do queue workers, Reverb, or Octane need a restart?

Yes. Long-running Laravel processes keep code and configuration in memory, so clearing and rebuilding the web application’s cache does not update an already-running worker. Laravel’s 13.x deployment guidance requires queue workers, Reverb, and Octane processes to be reloaded or restarted after deployment.

Use the process manager or hosting control supplied for your service. The exact button or command depends on whether the host uses a supervisor, a panel-managed worker, a service unit, or another runner. Schedule the reload after the new release and cache are ready; restarting first can briefly leave workers unable to find the new code or configuration.

How should environment values be accessed in Laravel code?

Keep the boundary between environment loading and application logic explicit: resolve the operating-system value in a configuration file, then read that configuration key everywhere else.

Supported pattern

// config/services.php
return [
    'billing' => [
        'endpoint' => env('BILLING_ENDPOINT'),
        'enabled' => (bool) env('BILLING_ENABLED', false),
    ],
];

// In a controller, job, service, or view
$endpoint = config('services.billing.endpoint');
$enabled = config('services.billing.enabled');

This pattern lets config:cache capture the values once and gives application code a stable API. It also makes defaults and type conversion visible in one place.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Pattern to replace

// Avoid this outside config/ files
$enabled = env('BILLING_ENABLED');

After configuration caching, that direct call may return null for a value that exists only in .env. Move the call into a configuration file and replace the application reference with config('...').

How can I verify the fix without exposing secrets?

Verify the behavior that depends on the setting, not the secret itself. For example, use a boolean feature flag to show whether a test-only branch is enabled, log a redacted mode name, or exercise a harmless endpoint that reports “enabled” or “disabled.” Do not dump $_ENV, the complete configuration repository, or the contents of .env.

Test both a normal web request and any affected background process. A web request can reflect a rebuilt cache while a queue worker still holds the previous value. If the two results differ, complete the worker reload rather than repeatedly editing the file.

What deployment checklist prevents stale .env values?

  • Keep env() calls inside config/ files and use config() in controllers, jobs, services, commands, and views.
  • Deploy the new code and environment file to the intended release directory.
  • Run cache commands with the site’s PHP binary and application user.
  • Clear and rebuild configuration on every production deployment that changes configuration.
  • Use optimize:clear and optimize only when your release also manages route, event, view, or default caches.
  • Check hosting-level variables when a same-named key appears to be ignored.
  • Reload queue workers, Reverb, and Octane after the release is ready.
  • Verify with a redacted feature result or status message.
  • Keep .env out of source control because it is server-specific and can contain credentials.
  • Set APP_DEBUG=false in production; Laravel warns that debug output can expose configuration details.

What are the most common symptoms and their fixes?

Symptom Most likely explanation Corrective action
The old value appears on every web request immediately after deployment. The configuration cache was built before the edit. Run config:clear, then config:cache in the live release directory.
env() returns null only in production. The call is outside config/ and production configuration is cached. Move the environment lookup into configuration and read it with config().
Web requests show the new setting but jobs use the old one. A long-running worker has not reloaded its in-memory configuration. Use the provider or process manager’s documented worker restart or reload action.
Rebuilding the cache changes nothing. An external variable overrides .env, or the command ran against another release or PHP context. Compare server-level variables, working directory, PHP binary, and application user.
The file manager shows the edited value but the site still behaves differently. The web process is reading a cached configuration generated elsewhere. Invoke the supported Artisan cache sequence for the directory that serves the domain.

Frequently Asked Questions

Does changing .env on one server update the other servers in a cluster?

No. Each server has its own file and process environment. Apply the change and rebuild configuration on every application node, or update the centralized deployment mechanism that supplies their environment values.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Should configuration caching be enabled while developing locally?

Laravel’s documented recommendation is to cache configuration for production deployment. In local development, leaving a stale cache can make edits appear broken; clear it when local values stop changing, then use the development workflow your project defines.

What happens if a rollback restores code but not the matching cache?

The application can run the rolled-back code with configuration compiled from the newer release. Treat a rollback as a deployment: restore the intended environment, rebuild configuration for that release, and reload persistent processes.

Why is manually deleting a generated cache file risky?

The cache may be version-specific, owned by a different account, or only one of several optimization artifacts. A supported Artisan rebuild lets Laravel regenerate consistent output and gives the deployment process a repeatable recovery path.
