A studio is ready for a major RPG franchise only when it can show evidence that it has solved comparable delivery problems, prove the new game’s central experience in a playable build, scale people and production pipelines without losing control, validate decisions with real players, protect the franchise’s identity, and support the game after launch. A famous logo is not enough. Evaluate the proposed team as a delivery system, using inspectable evidence and the same criteria for every candidate.

What evidence shows that a developer can handle a major RPG franchise?

Look for a chain of evidence rather than a single credential: comparable games shipped by the current team, a playable proof of concept, a production plan with gates and change control, proven content and technology pipelines, stable leadership, player-validation records, clear franchise decision rights, and a funded launch and support plan. Each link answers a different failure risk. A studio may have excellent writers but no open-world streaming experience, or strong engineering but no process for producing thousands of quests and dialogue lines.

The most defensible decision is an evidence-weighted comparison. Define what counts as proof before reviewing candidates, request equivalent material from each studio, record unresolved risks, and make approval conditional on closing those risks. There is no universal public pass/fail score for major RPG development; the Microsoft Research and Rochester Institute of Technology analysis of 155 game postmortems instead shows why subjective requirements, performance trade-offs, specialist quality assurance, custom tools, and tight deadlines must all be examined together (Microsoft Research and Rochester Institute of Technology study).

How should you judge a studio’s previous games?

Start with shipped work that matches the proposed project on the dimensions that create delivery risk. Genre labels alone are too broad; a linear action game and a systemic open-world RPG can both be called “action,” yet require very different production systems.

Compare the problems, not the prestige

For every cited game, document:

  • RPG structure: quests, progression, builds, loot, dialogue, choices, and save-state complexity.
  • World model: open-world streaming, hubs, systemic simulation, traversal, density, and persistence.
  • Platforms: PC, current consoles, previous-generation hardware, handheld targets, or cloud requirements.
  • Content volume: environments, characters, animations, cinematics, voiced lines, localization, and side activities.
  • Technical ambition: engine changes, rendering features, AI, physics, networking, mod support, or unusual memory and performance constraints.
  • Release expectations: one-time premium launch, expansions, regular updates, or a service-enabled model.

Ask which people who shipped those games are assigned to the new project. A parent company’s history does not automatically transfer to a newly assembled team. Verify current creative, technical, production, narrative, design, art, audio, and quality-assurance leaders, and identify what knowledge is documented rather than held by individuals who have left.

How should a genre or platform switch be treated?

A transition is not an automatic rejection, but it needs a capability-transfer review. The Kingdoms of Amalur: Reckoning postmortem describes a studio moving from real-time strategy to RPG development and from PC to console production; that change created material staffing and production implications (Game Developer postmortem). Ask the candidate to name the unfamiliar problems, show who has solved each one before, and explain how the schedule and staffing plan reserve time to learn them.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What should a playable proof of concept contain?

Require a playable slice, not only a cinematic trailer, target render, design document, or scripted vertical video. The build should demonstrate the game’s signature experience and expose the risks that would become expensive after scale-up.

Minimum slice content

  • Core interaction: the proposed combat, dialogue, investigation, crafting, stealth, or other defining loop in a repeatable state.
  • Exploration: representative traversal, navigation, streaming or loading behavior, encounter placement, and environmental readability.
  • Progression: at least one meaningful upgrade path, resource economy, save/load flow, and a demonstration that choices persist correctly.
  • Narrative delivery: representative dialogue, quest logic, cinematics or in-engine scenes, localization hooks, and failure or interruption handling.
  • Content workflow: a small but real sample made through the tools and handoffs intended for production, not a one-off scene built by specialists outside the planned pipeline.
  • Performance: target resolution, frame-rate objective, memory behavior, loading expectations, and a method for tracking regressions.
  • Iteration evidence: version history, playtest findings, changed decisions, and a list of risks discovered or retired.

Remedy Entertainment’s published process defines proof of concept as producing a piece of the game to prove the core experience, map risks and bottlenecks, define required capabilities, and create a playable demo (Remedy annual-report process description). Its concise principle is: “In the proof-of-concept stage it is all about producing a piece of the game to prove the core experience.” Treat the slice as a decision gate: if it cannot be made with the proposed tools, team, and performance targets, the full project should not yet be authorized.

Questions to ask while reviewing the build

  • Which features in the slice are production-representative, and which are temporary demonstrations?
  • How many iterations were required to reach the current version?
  • What did player observation change?
  • What known problems remain, and when will each be retired?
  • Can another team member create a second example using the same tools?
  • What would be cut if the slice misses its performance or schedule target?

How do you audit the production plan?

Request the project mandate, scope boundaries, milestone definitions, dependency map, staffing model, risk register, change-control rules, and approval criteria for alpha, beta, and release. The plan should state what will be cut when time, budget, quality, or platform requirements conflict.

Look for explicit stage gates

Ubisoft describes a project mandate as the living record of a game’s creative vision, objectives, and planning, and separates conception, preproduction, first playable, production, alpha, beta, master, and operations (Ubisoft creative-process overview). Remedy’s stage-gate model similarly moves from mandate and concept to proof of concept, production readiness, full production, alpha, beta, and live operations (Remedy annual-report process description).

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For each gate, ask for entry conditions, exit conditions, accountable owners, evidence required, and the authority to stop or redirect work. “Green” status without measurable criteria is a reporting label, not control. A credible plan also shows dependencies between systems and content: for example, quest production may depend on save architecture, dialogue tools, animation support, localization integration, and a stable build pipeline.

Test scope and change control

Ask the studio to divide the feature list into non-negotiable franchise requirements, launch requirements, stretch goals, and post-launch candidates. Require a written process for adding work, including who approves the change, what capacity it consumes, which dependency moves, and what is removed in exchange. A schedule that gives exact dates while leaving scope and dependencies vague is a warning sign.

Review the risk register for owners, probability, impact, mitigation, trigger conditions, and a target retirement date. High-risk items should appear in early milestones, not be postponed until the team has committed to full production.

Are the content and technology pipelines ready to scale?

A major RPG succeeds through repeatable production, not a few excellent scenes. Inspect how the studio moves an asset from concept to a shippable build and how it detects defects when hundreds of contributors work concurrently.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Content pipeline checks

  • Environment, character, animation, quest, dialogue, cinematic, UI, audio, effects, and world-building tools are documented and usable by more than one expert.
  • Dependencies are visible: a quest should reveal which assets, scripts, localization entries, animations, audio files, and code revisions it requires.
  • Source control, branching, review, naming, versioning, and rollback procedures are defined.
  • Automated validation catches missing references, broken quest states, invalid localization keys, budget overruns, and incompatible assets before a build reaches players.
  • Build health is measured through reproducible builds, crash reporting, regression tracking, and clear ownership of broken integrations.
  • Performance budgets cover CPU, GPU, memory, storage, streaming, draw calls, animation, AI, and simulation, with platform-specific thresholds.
  • Localization, accessibility, certification, and age-rating requirements are included in the pipeline rather than added at the end.

The 155-postmortem study cited above identifies custom tools, specialized QA, and performance trade-offs as recurring game-development constraints. Ask to see representative dashboards, validation reports, and a build that contains work from multiple disciplines. A polished demonstration made outside the normal pipeline proves less than a plain scene that can be rebuilt, localized, tested, and integrated repeatedly.

How do you detect an unproven pipeline?

Have the studio create a small content batch under normal conditions: several connected quests, an environment with streaming boundaries, voiced dialogue with localization placeholders, and a combat encounter that uses the intended progression system. Measure the handoffs and defect rate from authoring through integration. Do not treat a one-time heroic effort as the sustainable rate; ask what staffing, automation, and review capacity are required to repeat it every milestone.

Can the leadership and staffing model survive a long RPG production?

Ask who has final authority, who owns creative vision, who owns technical quality, who owns production reporting, and how disputes escalate. Then inspect staffing by discipline and phase rather than accepting a single headcount number.

Review continuity and succession

  • List named leads and their expected commitment through preproduction, full production, launch, and support.
  • Identify deputies for every critical role and document how decisions are recorded.
  • Show hiring dates, open requisitions, contractor dependencies, and the point at which each specialty is needed.
  • Explain how external developers are onboarded, reviewed, credited, and kept aligned with internal standards.
  • Provide a succession plan for departures, leave, or reassignment of senior staff.

Remedy’s annual-report process gives indicative staffing, not a universal benchmark: fewer than 20 people in early stages, fewer than 50 and fewer than 75 in intermediate stages, and 75 or more with external staff in full production, potentially totaling up to 200 (Remedy annual-report process description). Use those figures only to illustrate how staffing can grow by phase; they do not establish the right size for another project.

  • What You Get: Anker USB-C Hub (7-in-1), welcome guide, 18-month warranty, and our friendly customer service.

The Kingdoms of Amalur: Reckoning postmortem records employees stepping up after senior studio leaders departed (Game Developer postmortem). That demonstrates resilience in one case, but it is not a substitute for planned continuity. A proposal that depends on a few irreplaceable people or assumes sustained heroic overtime has a fragile delivery model.

How can you verify player validation and release quality?

Ask for a schedule of player contact beginning in concept and proof of concept, not only during a late beta. The studio should show what questions each session addressed, who participated, what evidence was collected, which decisions changed, and how the result was recorded.

Evidence to request

  • Usability-study plans and anonymized findings.
  • Playtest summaries covering combat, crafting, quests, navigation, accessibility, and onboarding.
  • Bug trends by severity, subsystem, age, and recurrence.
  • Crash and performance data from representative hardware.
  • Balance reports for progression, encounters, rewards, and economies.
  • Certification, platform compliance, localization, and age-rating plans.
  • Definitions of done for alpha, beta, master, and post-launch patches.

The Amalur postmortem describes early public usability testing and direct feedback on crafting, combat, and quests. Ubisoft’s process places playtesting, balancing, and debugging after beta, while Remedy describes beta as final quality assurance and bug clearance toward a polished experience (Ubisoft creative-process overview). The important question is not whether a studio says it values feedback; it is whether findings can be traced to changed designs, closed defects, or an explicit decision to accept a known trade-off.

How do you test franchise stewardship separately from technical ability?

A technically capable studio can still misunderstand a beloved IP. Require a written franchise brief that distinguishes non-negotiable identity from areas open to reinterpretation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Review the studio’s franchise proposal

  • Core promises: themes, tone, player fantasy, signature systems, world rules, and audience expectations.
  • Proposed changes: what is new, why it belongs, and what precedent supports it.
  • System-story relationship: how progression, combat, exploration, characters, and narrative reinforce one another.
  • Approval rights: which decisions belong to the developer, publisher, and IP owner.
  • Escalation: how disagreements are resolved without blocking the team or silently weakening the concept.
  • Audience definition: who the game serves and which assumptions are being tested with players.

Ubisoft’s kickoff model asks teams to demonstrate how the world, systems, gameplay, characters, and stories interact and support one another (Ubisoft creative-process overview). Use that as a practical test: the studio should explain the franchise as an integrated experience, not as a set of names, costumes, locations, or surface references.

What launch and post-launch capability should a major RPG have?

For a traditional premium RPG, require a funded plan for patches, performance fixes, accessibility corrections, expansions, and community communication. For a service-enabled RPG, add live-operations staffing, telemetry, content cadence, incident response, economy management, and a process for turning player behavior and community feedback into prioritized updates.

Ubisoft describes live operations as continuing after release with ongoing content. Remedy says its live stage analyzes player behavior and applies the learning to updates and development, while distinguishing expansion-led AAA games from service games that may operate for years (Ubisoft creative-process overview; Remedy annual-report process description).

  • Transfer Files in Seconds: Transfer files and from your laptop at speeds up to 10 Gbps with USB A 3.2 port. Extra 2 USB A 2.0 ports are perfectly for your keyboards and mouse.

Ask who owns the first 90 days after launch, how emergency patches are approved, what telemetry is collected and protected, how exploit reports are handled, and how the team will communicate delays or unpopular changes. “Launch” should be a staffed operating phase, not the date at which responsibility moves to an unnamed group.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How should you compare two or more candidate studios?

Use one evidence standard for every candidate. A scorecard can structure judgment, but it should not create false precision: define acceptable evidence first, score only what is documented, and keep a written explanation for every rating.

Criterion Evidence to request Strong signal Failure signal
Comparable shipped experience Credits, roles, platforms, scope, and current team assignments Current leaders solved similar RPG, world, content, and platform problems Prestige claims with no connection to the proposed team
Playable proof of concept Build, iteration history, performance data, and risk list Core loop, content workflow, and target performance are demonstrated Cinematic target or scripted demo with no repeatable pipeline
Scope and milestones Mandate, gates, dependencies, risk register, and change-control policy Entry and exit criteria are measurable, with explicit cuts Precise dates but vague scope and unresolved dependencies
Technical and content pipeline Tool demonstrations, build health, validation, source control, and budgets Multiple disciplines can repeatedly produce shippable content Core tools, performance budgets, or integration remain unproven
Leadership and staffing Phase-by-phase staffing, decision rights, deputies, and hiring plan Authority and continuity remain clear as the team grows Heroic overtime or irreplaceable individuals carry the plan
Player validation and QA Playtest findings, bug trends, crash data, balance reports, and certification plan Evidence changes decisions from early development onward Player testing is postponed until late development
Franchise fit Non-negotiables, proposed changes, audience, and approval map World, systems, characters, and story reinforce the franchise promise Surface references replace a coherent interpretation
Launch and live support Patch, expansion, communication, telemetry, and incident plans Named, funded owners cover release and post-launch operations Support is treated as another group’s problem
Organizational resilience Financial runway, portfolio priorities, vendor dependencies, and contingency plans Delay, scope change, or leadership loss has a documented response The schedule works only if every assumption holds

How to use the scorecard without inventing a magic number

  1. Write the project’s non-negotiable requirements and highest-risk unknowns.
  2. Set evidence thresholds for each criterion before seeing candidate submissions.
  3. Request the same artifacts, build access, interviews, and demonstrations from every studio.
  4. Record confidence separately from capability: “not evidenced” is different from “weak.”
  5. Weight criteria according to the project’s actual risks, documenting why a weight matters.
  6. Run a red-team review in which someone argues why the preferred candidate could still fail.
  7. Make approval conditional on dated risk-retirement milestones and a named owner.

What warning signs should stop or slow an award?

  • A cinematic or target render is presented without a playable slice.
  • The long-range schedule is precise while scope, dependencies, and change control are vague.
  • The studio cites old hits but cannot identify the current leaders who shipped them.
  • Core systems, content tools, or performance budgets remain unproven as full production begins.
  • Player testing is delayed until late development.
  • The team cannot explain what it would cut when time or budget changes.
  • Franchise approvals, creative authority, and escalation paths are undefined.
  • The plan assumes heroic overtime or a few irreplaceable individuals.
  • Post-launch staffing and support have no named owner or funding.
  • External partners are listed by headcount without showing integration, review, and accountability mechanisms.

The Amalur postmortem is a useful cautionary case because it records major questions about scope, feature definition, staffing needs, and content pipelines still present when full production began (Game Developer postmortem). The lesson is not that every troubled project shares one cause; it is that unresolved questions should be surfaced and retired before scale makes them expensive.

How do current industry conditions affect the evaluation?

External conditions reinforce the need to examine organization and commercialization alongside creative ambition. Unity’s 2026 Game Development Report surveyed 300 developers and paired the survey with data from nearly five million developers who engaged with its ecosystem in 2025. Reported obstacles included settling on an interesting market idea at 25%, keeping projects organized, in scope, and on time at 20%, growing or marketing games at 19%, and long research-and-development cycles while trying new technology at 19%. Tools and systems accounted for 6%, distributed collaboration 5%, funding 3%, staffing 3%, and time 1% (Unity 2026 Game Development Report).

These percentages are industry context, not a pass/fail formula for an individual studio. They suggest questions about idea clarity, scope control, technical experimentation, collaboration, staffing, and go-to-market planning should appear in the diligence process, not be left to the end.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Portfolio decisions can also change a project independently of team skill. In a 2026 portfolio update, Electronic Arts said it would concentrate on fewer simultaneous large-scale projects and announced that it would not continue early development on a Mass Effect project while closing BioWare’s Edmonton studio (Electronic Arts portfolio update). That announcement does not prove that a particular team lacked capability; it shows that franchise assignments are also shaped by portfolio focus and organizational conditions. Ask what happens if the publisher changes priorities, consolidates studios, or reallocates shared technology.

What should the final approval memo contain?

End with a decision document that a new executive can audit months later. It should identify the proposed team, comparable shipped evidence, proof-of-concept findings, open risks, milestone gates, staffing commitments, franchise decision rights, player-validation plan, launch obligations, and conditions for continuing or stopping the project.

Separate three conclusions: what is demonstrated, what is plausible but unproven, and what is currently unacceptable. Attach owners and dates to every condition. If the preferred studio cannot explain its risks clearly, it is not ready to receive the benefit of the doubt, regardless of reputation.

How do you pick the strongest candidate?

Choose the studio that can show relevant delivery evidence, prove the core experience early, scale its people and pipelines under controlled gates, learn from real players, preserve the franchise’s identity, and operate after launch. The best candidate is not necessarily the largest or most famous; it is the one whose evidence remains convincing when you examine the current team, the unglamorous production details, and the plan for failure as carefully as the creative pitch.

Frequently Asked Questions

How many previous RPGs must a studio have shipped before it is trusted with a major franchise?

There is no defensible universal count. One closely comparable game shipped by the actual proposed leaders can be more useful than several unrelated credits, provided the studio explains which capabilities transfer and how it will cover the gaps.

What should a publisher request under a nondisclosure agreement?

Request a playable build, milestone plan, staffing forecast, risk register, pipeline demonstrations, anonymized playtest findings, and build-quality reports. Permit enough access to verify that the demonstrated workflow is repeatable without requiring disclosure of unrelated client or employee information.

Can outsourcing make up for a studio’s missing RPG experience?

External partners can add art, engineering, localization, QA, or co-development capacity, but they do not remove the need for a single accountable owner. Evaluate integration standards, review authority, dependency tracking, and contingency plans for every major vendor.

When should player testing begin on a new franchise RPG?

Begin as soon as the team has a testable concept or proof of concept. Early sessions can expose confusing progression, navigation, quest logic, or tone before those problems are embedded in large amounts of content.
