Value an AI company by forecasting the cash it can generate after the computing required to train, run and improve its products—not by applying a premium to fast revenue growth. Start by identifying whether the company rents cloud capacity, owns hardware and data centers, or uses both. Then model compute per customer or workload, gross margin, operating expenses, depreciation, capital spending, utilization, financing and hardware replacement. A company can grow rapidly and still destroy value if each new dollar of revenue requires more costly compute, idle capacity or repeated fundraising.
There is no universal AI valuation multiple. The defensible approach is a company-specific model with explicit assumptions and downside cases for utilization, pricing, power, delivery delays, hardware obsolescence and financing.

What makes valuing an AI company different when computing is expensive?
Computing is not a single line item across the AI industry. For a model or application company, GPU time and cloud services are usually recurring costs of producing and serving the product. For an infrastructure provider, GPUs, buildings, networking and power systems are productive assets that require large up-front investment, depreciation and financing. The same industry growth rate can therefore produce very different cash flows.
Stanford HAI summarizes the central issue in its AI Index Report 2026: “The economics of frontier AI is tied to large-scale compute and its associated costs.” A valuation must connect demand to the resources needed to deliver it. Revenue growth that does not cover inference, support, research, replacement investment and the cost of capital is not durable growth.
#1 Best Overall
Use revenue, margin and cash-flow measures together. A useful model answers four questions:
- How much compute is required to acquire, serve and retain each customer or workload?
- Who owns the capacity and bears utilization, power, obsolescence and financing risk?
- When does investment become billable capacity, and what price and utilization are achievable?
- After operating costs, depreciation, capital expenditure and financing, how much cash remains for shareholders?
How should I classify the company’s compute model?
Classify the business before choosing a forecast method. Most companies fit one of three patterns, and many combine them.

The company rents GPUs or other accelerators from a cloud provider. Capacity appears mainly as a variable or semi-variable operating cost, although long-term reservations and minimum commitments can behave like fixed obligations. This model reduces initial capital spending but exposes gross margin to hourly rates, availability, egress charges and the company’s ability to keep rented capacity busy.
Owned-infrastructure model
The company buys servers, networking equipment and data-center capacity. Cash leaves the business before revenue is earned; the assets are depreciated over their useful lives. Utilization, power cost, maintenance, replacement timing and financing determine whether the installed fleet earns an adequate return.
Hybrid model
A hybrid company owns some capacity and rents the rest to handle peaks, new regions or specialized hardware. Forecast the two pools separately. Owned capacity needs a capital-spending and depreciation schedule; rented capacity needs a cost-per-unit schedule and contract-commitment analysis.
Stanford’s report describes reported frontier-company compute spending largely as rented cloud capacity, while IREN’s fiscal 2026 filing describes an integrated AI cloud platform spanning data centers, compute and software. Those are different economic exposures, not interchangeable examples. Read each company’s filing to determine where compute, leases, depreciation and financing appear in its accounts.
Which costs should be included in an AI valuation?
Build a cost stack that follows the product from research to delivery. Do not use an industry-wide compute estimate as a substitute for company unit economics.
Training and research compute
Training runs, experimentation, evaluation and safety work may be lumpy and discretionary. Separate them from inference when management reports the distinction. A forecast should state which research spending is required to maintain product competitiveness and which is an optional acceleration program.
Inference and serving compute
Inference is the recurring cost of answering requests, generating media or running agents. Track tokens, images, seconds of audio, tool calls or another workload unit; then estimate compute cost per unit and the expected change as models, quantization and hardware improve. Compare that cost with realized revenue per unit, not with a headline subscription price that includes low-usage and high-usage customers together.
Facility and operating costs
Owned capacity adds electricity, cooling, networking, data-center rent or construction, maintenance, personnel and insurance. Power prices and availability can change the economics even when hardware prices are stable.

Depreciation, leases and replacement capital
Accounting depreciation is not the same as cash replacement spending. Include both: depreciation affects reported operating profit, while purchases, lease payments and deposits affect cash flow. Model the date at which each hardware generation must be replaced and whether it can continue earning revenue in a secondary role.
Financing costs
Interest, arrangement fees, equipment leases, asset-level debt and equity issuance determine how much of the operating return belongs to existing shareholders. A project that looks profitable before financing may require repeated dilution or carry debt service that leaves little free cash flow.
How do I test whether AI revenue growth is economically valuable?
Start with the bridge from revenue to free cash flow, then test the assumptions that make the bridge work.
- Forecast demand by product and workload. Specify paying customers, seats, usage, retention, price and mix. Keep contracted revenue separate from usage exposed to uncertain demand.
- Translate demand into compute. Estimate the workload units each customer generates and the hardware or cloud capacity required. Include peak demand, redundancy and regional capacity rather than modeling only average utilization.
- Calculate gross margin after compute. Deduct inference, cloud reservations, power and other delivery costs from revenue. Show the margin trend as usage scales.
- Subtract operating expenses. Include research, engineering, sales, support, security and general administration. Identify expenses that rise with customers and those that are fixed.
- Account for depreciation and capital investment. Reconcile operating profit with cash from operations, purchases of equipment, facility spending, leases and working-capital needs.
- Apply financing and dilution assumptions. Model interest, maturities, covenant restrictions and any equity needed to fund the plan.
- Value the resulting cash flows. Use a discounted-cash-flow or comparable-company method only after the operating model is explicit. The discount rate, terminal growth and multiple are assumptions, not facts established by the industry.
Alphabet says in its 2025 Form 10-K that it expects significant increases in infrastructure investment and in depreciation, energy, equipment and network costs as AI services require more compute. Microsoft’s 2026 annual report likewise warns that AI infrastructure investment and usage may increase operating costs and decrease margins. Read those statements as company-specific risk disclosures, not as proof that every AI company has the same cost curve: Alphabet Form 10-K and Microsoft 2026 Annual Report.

What should I examine when valuing an AI infrastructure provider?
For an infrastructure provider, value the conversion of invested capacity into contracted, paid usage. IREN states in its fiscal 2026 filing that returns depend on contracted price, the contracted proportion of installed capacity, capital cost, infrastructure useful life and financing cost and structure. Those drivers belong in the forecast, not just in a risk paragraph.
Contract quality and duration
Separate binding contracts, minimum-take or take-or-pay commitments, reservations and non-binding forecasts. Record price escalators, renewal terms, termination rights, customer credit quality and the portion of capacity that is actually contracted. A long contract with a weak counterparty is not equivalent to a short contract with a highly creditworthy customer.
Utilization and realized price
Measure billable utilization by site and hardware generation. State whether utilization is an average, a peak-period figure or management’s target. Test the effect of lower utilization and falling compute prices; high fixed costs make the downside nonlinear.
Capacity delivery
Map each project from power reservation and permits through equipment delivery, installation, testing and customer acceptance. Revenue should begin when capacity is usable and contracted, not when an order is announced.
Asset life and obsolescence
Use a useful-life assumption for each hardware generation and test residual value. Rapid model and accelerator changes can shorten economic life even when accounting schedules remain unchanged. A server that is technically operational may still earn below its cost of capital.
Power and facility economics
Include electricity price, connection charges, cooling, network capacity, taxes and local facility costs. J.P. Morgan identifies power, equipment, construction schedules and regulation as constraints on the hyperscaler buildout; its AI Capex & Hyperscaler Investment Outlook also discusses the financing required to expand capacity.
How do financing choices change an AI company’s value?
Two companies with identical operating margins can have very different equity values when one funds GPUs with cash and the other uses debt, leases or new shares. Map every claim on future cash flow before comparing multiples.
| Funding route | What to model | Main valuation consequence |
|---|---|---|
| Operating cash flow | Cash available after working capital and existing commitments | Less leverage, but growth may slow if internal cash is insufficient |
| Debt or asset-level financing | Interest rate, amortization, maturities, covenants and collateral | Can accelerate buildout while adding fixed claims and refinancing risk |
| Equipment leases | Lease term, residual obligations, renewal and purchase options | Reduces up-front cash but creates contractual payments and accounting liabilities |
| New equity | Issue price, timing and shares outstanding | Funds capacity without mandatory repayment but dilutes existing holders |
| Customer-funded commitments | Deposit, prepayment, minimum usage and termination rights | Improves visibility only to the extent the obligation is enforceable and collectible |
J.P. Morgan Asset Management describes growing reliance on external debt and equity financing in the hyperscaler buildout. Its analysis is forward-looking, so treat projections as forecasts rather than realized industry results: Artificial Intelligence: Financing the AI Buildout. Include a liquidity case that shows what happens if deployment is delayed while interest, leases and staffing continue.

There is no single superior structure. Compare businesses on the dimensions that determine who captures upside and who absorbs a miss.
| Comparison axis | Questions to answer | Evidence to request |
|---|---|---|
| Compute sourcing | Is capacity rented, owned or hybrid? Are reservations cancellable? | Cloud contracts, hardware balances, lease commitments and capex plan |
| Commercial visibility | How much revenue is contracted, and for how long? | Backlog, minimum commitments, renewal history and customer credit data |
| Utilization and pricing | What is current billable utilization and price per workload? How sensitive is margin to a 10% change? | Site-level utilization, realized prices and customer usage cohorts |
| Capital intensity and funding | How much cash is needed before each dollar of capacity revenue? | Capex schedule, debt, leases, deposits, equity needs and covenants |
| Asset life | How long can each hardware generation earn an adequate return? | Depreciation policy, replacement cycle, resale assumptions and performance roadmap |
| Power and delivery | Can electricity and grid connections arrive on schedule and at the assumed price? | Power agreements, permits, construction milestones and equipment orders |
| Cash conversion | Does growth produce operating cash and free cash flow after replacement spending? | Cash-flow statements, capex additions, working capital and financing payments |
Keep company disclosures separate from your own assumptions. A management utilization target is not the same as measured utilization; an analyst capex forecast is not a booked order.
What do published compute-spend estimates show?
Published figures illustrate scale, but they are estimates rather than audited accounts for the named companies. Stanford HAI’s 2026 AI Index, using Epoch AI as the figure source, reports the following annual compute-spend estimates:
| Company | Year | Estimated annual compute spend | Qualification |
|---|---|---|---|
| OpenAI | 2022 | $0.42 billion | Stanford HAI chart using Epoch AI; estimated, not an audited company account |
| OpenAI | 2024 | $5.80 billion | Stanford HAI chart using Epoch AI; estimated, not an audited company account |
| OpenAI | 2025 | $16.30 billion | Stanford HAI chart using Epoch AI; estimated, not an audited company account |
| Anthropic | 2023 | $0.28 billion | Stanford HAI chart using Epoch AI; estimated, not an audited company account |
| Anthropic | 2024 | $2.50 billion | The chart includes an unattributed component; do not infer a more precise breakdown |
| Anthropic | 2025 | $6.80 billion | Stanford HAI chart using Epoch AI; estimated, not an audited company account |
Use these numbers to understand the magnitude and apparent trajectory of frontier-model compute, not to infer the unit economics of another company. The report’s chart separates research and development and inference where attribution is available; the 2024 Anthropic breakdown is not fully attributed. Always name the publisher and year when citing an estimate.

How can I build a scenario-based valuation?
A single forecast hides the variables that matter most. Build at least three cases and make each case internally consistent.
Base case
Use contracted demand and historically observed utilization where available. Set a documented path for price, compute efficiency, gross margin, operating expenses, capital spending and funding. Tie capacity additions to delivery dates rather than to demand alone.
Upside case
Allow faster customer adoption, higher utilization or better compute efficiency only when the company has a credible operational reason. Include the extra capital and working capital needed to support that growth; otherwise the upside is overstated.
Downside case
Reduce utilization, lower realized prices, delay projects, extend customer payment times and shorten hardware economic life. Add refinancing or dilution if cash flow cannot fund committed spending. A useful downside case can show that revenue still grows while equity value falls.
For each case, present revenue, gross margin, operating income, depreciation, capital expenditure, operating cash flow, free cash flow, net debt and shares outstanding. Sensitize the valuation to utilization, price per workload, compute cost, useful life and discount rate. Do not hide all uncertainty in a wider terminal multiple.

Infrastructure plans depend on physical and regulatory systems outside management’s direct control.
- Power availability and cost: Grid connections, generation constraints or higher tariffs can delay capacity or reduce margins.
- Equipment supply: Accelerator, networking and electrical-equipment shortages can move delivery dates and increase deposits.
- Construction and permitting: A site that is announced may not be energized, tested or accepted on the forecast date.
- Regulation: Environmental, land-use, export-control or energy rules can change allowable deployment and operating cost.
- Rapid hardware change: A newer generation can make existing equipment less competitive before its accounting life ends.
- Customer concentration: Losing one large workload can leave specialized capacity idle and impair receivables.
- Compute-price deflation: Lower market prices benefit buyers but can compress an infrastructure provider’s realized revenue before its fixed costs fall.
Hannah Lee, identified by J.P. Morgan as an equity analyst covering APAC Thematic and Sustainable Investing Research, describes the issue this way: “Data center expansion is no longer just an engineering-scarcity story; it’s a political economy question of who gets power, who funds upgrades, and who accepts the local impacts.” Consider local infrastructure and community constraints alongside financial forecasts.
What disclosures should an investor demand?
A credible AI valuation needs operating data that many companies still report incompletely. Look for:

When a company does not disclose a variable, mark it as unknown and use a range. Do not fill the gap with a sector average without explaining why the comparison is valid.
What are the most common AI valuation mistakes?
Applying a software multiple to infrastructure economics
High recurring revenue does not remove depreciation, power, replacement capital or financing. A multiple based on asset-light software margins can overvalue an asset-heavy provider.
Counting committed capacity as revenue
An announced order, memorandum or non-binding forecast is not billable usage. Recognize revenue when contractual and delivery conditions are met.
Ignoring utilization
Capacity earns a return only when customers use it at an adequate price. Show the break-even utilization for each major site or hardware pool.

Depreciation is non-cash, but replacement equipment is not. Reconcile earnings with operating cash flow and capital expenditure every forecast year.
Assuming hardware lasts as long as the depreciation schedule
Economic obsolescence can arrive earlier than accounting retirement. Test resale value and lower-price secondary uses.

Using industry compute totals as company unit economics
Published estimates for frontier companies describe a different scope, period and sourcing mix. They cannot establish another company’s cost per customer.
Hiding financing risk
Debt, leases and equity raises can fund growth while reducing the value attributable to current shareholders. Include maturities, covenants and dilution in the equity bridge.
What is a disciplined valuation conclusion?
Conclude with a range and the assumptions that move it, not a universal AI premium. State the expected revenue growth, gross-margin path, compute cost per workload, utilization, capital intensity, useful life, funding plan and cash-conversion date. Then identify the two or three assumptions that would invalidate the thesis.
J.P. Morgan quotes Dubravko Lakos-Bujas, its head of Global Markets Strategy, saying: “The high-grade market still has substantial capacity to absorb future issuance, although spreads may continue to adjust as supply expectations evolve.” That observation is a market outlook, not a guarantee of financing availability for a particular issuer. A company whose plan depends on refinancing should be valued differently from one that can fund maintenance and expansion from internally generated cash.
The practical verdict is straightforward: growth adds value only when the incremental revenue earns more than the compute, infrastructure, operating and financing resources required to produce it, with a return that survives realistic utilization, pricing and hardware-life scenarios.
Frequently Asked Questions
Can an AI company be valuable while it is still reporting losses?
Yes, but only if the losses are a temporary investment with a credible path to contribution margin and cash generation. The forecast should show when incremental workloads cover their compute cost and when total capital spending no longer requires unacceptable dilution or leverage.

Should training compute be treated as research and development or as cost of sales?
The accounting presentation depends on the company and the activity, so read its policy and footnotes. For valuation, separate recurring inference from discretionary training and test whether the training program is required to preserve pricing power, compliance or customer retention.
How often should an AI valuation model be updated?
Update it when a major hardware generation, cloud contract, power agreement, customer commitment, financing transaction or delivery milestone changes. In a fast-moving market, a quarterly review of utilization, realized pricing and cash spending can reveal deterioration before annual filings do.
Is enterprise value-to-revenue a useful multiple for an AI infrastructure company?
It can provide a rough comparison only when companies have similar utilization, capital intensity, contract duration and financing exposure. Pair it with gross profit, depreciation, maintenance capital expenditure and net debt; otherwise the multiple can reward revenue that requires uneconomic assets.
What does a falling compute price do to an AI application company?
Lower prices can expand an application company’s gross margin if its customer pricing does not fall as quickly. The benefit may be offset if cheaper inference encourages heavier usage, competitors cut prices or the company must spend more on model quality and capacity to keep demand.
