You can use AI at work without exposing confidential information or forcing every prompt through a committee. The practical approach is a three-lane system: let approved, low-risk tasks proceed quickly; require specific safeguards for internal or consequential work; and stop or escalate uses that could affect a person’s rights, livelihood, health, finances or legal position. Give every use case an owner, make human review explicit, and keep a short record of the tool, data, purpose and decision. This creates predictable guardrails instead of a blanket ban, so routine drafting and analysis stay fast while higher-risk decisions receive accountable oversight.
Why do broad AI bans slow work without solving the real risk?
A blanket prohibition treats a translation of public text the same as an automated employment decision. Employees then either lose useful assistance or use unsanctioned tools in secret, where the organization has less visibility into prompts, retention settings and outputs. A risk-tiered policy is faster because it reserves intensive review for the small number of uses that can cause material harm.

U.S. government policy makes the same point: agencies are discouraged from imposing broad general bans or blocks on generative AI use. Instead, agencies should provide secure AI for experimentation and routine tasks that pose low risk to people’s rights. The goal is controlled access, not unrestricted access.
Boundaries work when they answer four questions before someone starts:

What are the three risk lanes for workplace AI?
Put each proposed use in a green, amber or red lane. The lane determines the fastest acceptable path, the controls required and when a human decision-maker must take over.
| Lane | Typical work | Minimum operating rule | When to escalate |
|---|---|---|---|
| Green | Brainstorming, summaries of non-sensitive material, translation and first drafts | Use an approved tool; a person checks the output before sharing or acting on it | Move to amber if internal, personal, confidential or consequential data enters the workflow |
| Amber | Internal information, customer content, code or outputs that could affect another person | Approved environment, de-identified or synthetic inputs, limited access, documented purpose and human review | Escalate if the output may determine a significant outcome or controls cannot be verified |
| Red | Personal or sensitive information in a public chatbot; decisions about employment, benefits, health, finances or legal rights | Stop the workflow; do not upload the data; require accountable human judgment and a review path | Always involve the designated privacy, security, legal or business owner before proceeding |
The lanes describe risk, not job titles. A marketing analyst can have a red use case, and a lawyer can have a green one, depending on the data and the effect of the output.
How do I decide which lane a use case belongs in?
Classify the workflow before selecting a model. A short intake form prevents arguments about whether a particular prompt “feels safe.”
1. Identify the action behind the output
Ask whether the result is merely assisting a person or whether it will rank, approve, deny, recommend or trigger an action affecting someone else. A draft agenda is usually low impact. A score used to screen applicants or decide access to benefits is high impact, even if a manager plans to glance at it.
2. Classify the input data
Separate public material from internal, personal, sensitive, confidential and pre-decisional information. Names, contact details, health information, financial records, employee files, customer records, unreleased strategy and source code should not be treated as generic text. If you cannot confidently classify an input, handle it as the more sensitive class until the owner confirms otherwise.
3. Check the destination and retention terms
Determine whether the tool is an organization-approved instance, which users can access it, whether prompts and files are retained, and whether they can be used for model improvement. A public chatbot is not an approved environment merely because it is popular or free.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errors4. Test reversibility and recourse
Could a person correct the result before harm occurs? Can an affected person request review? The Canadian privacy principles emphasize necessity, proportionality, impact assessment, defined accountability and recurring re-evaluation. If a mistake cannot be readily reversed or challenged, treat the use as amber or red.
5. Record the decision
Store the lane, tool, purpose, data class, owner, reviewer and any restrictions in a lightweight register. Classification should take minutes, not a long approval memo. The record gives security and privacy teams a map of actual use instead of forcing them to guess.

What can employees do immediately in the green lane?
Green work should feel almost as quick as ordinary software use, with one non-negotiable safeguard: a person checks the result before publication or action.
- Open the approved tool and confirm the account. Use the organization’s managed workspace, not a personal account or an unapproved browser extension.
- Use only non-sensitive inputs. Remove names, identifiers, confidential figures and unreleased material. Summarize the context yourself when a full document is unnecessary.
- State the task and constraints. Ask for a draft, outline, translation or summary, and specify audience, length, tone and source boundaries.
- Check the output. Verify facts against the original material, look for invented citations, inspect tone and bias, and ensure no private text has been reproduced unexpectedly.
- Label and store the final work. Follow normal records, copyright and approval procedures. AI assistance does not transfer responsibility to the tool.
Green status is not a claim that the model is accurate. It means the foreseeable impact and data exposure are limited enough for a normal reviewer to manage.

Amber work can proceed, but only inside a designed workflow. Australian guidance points to role- and clearance-based access, upload blockers or data-loss prevention, training, monitoring, incident response, human validation and documentation. Apply the controls that match the actual failure modes rather than adding an indiscriminate approval queue.
Use an approved, access-controlled environment
Limit the tool to staff whose role requires it, tie access to organizational identity and remove access when the role changes. Keep administrative and user permissions separate. Record who ran the workflow so a reviewer can reconstruct what happened.
Minimize and de-identify inputs
Send the smallest useful excerpt. Replace names, account numbers and direct identifiers with consistent labels. Use synthetic examples for testing. De-identification is not a magic eraser: unusual combinations of facts can still identify a person, so the data owner should confirm that the transformation is adequate.
Block unsafe uploads
Configure data-loss prevention or upload controls for personal, sensitive and confidential classes. A warning that users can dismiss is weaker than a technical block for prohibited data. Provide a documented exception route for legitimate cases that require a protected internal system.
Require a purpose and reviewer
Write one sentence describing why the AI is being used and what it must not decide. Name a reviewer with enough subject expertise to check accuracy, privacy, bias, security and copyright. The reviewer should see the source material and the generated output, not just a polished final recommendation.
Keep an evidence trail
For each recurring workflow, retain the tool name and version or workspace, date, operator, data class, prompt or a suitable summary, output disposition and reviewer decision. Do not retain more personal content than the organization’s records policy permits.

When must a team stop and escalate to a human decision-maker?
Red status means the proposed shortcut is not acceptable in its current form. OAIC guidance states: “As a matter of best practice, the OAIC recommends that organisations do not enter personal information, and particularly sensitive information, into publicly available generative AI tools.” Treat that as a clear stop signal for public chatbots.
- Personal or sensitive data in a public tool: stop, remove the data and report any disclosure through the incident process.
- High-impact recommendations: do not let a model make or silently determine employment, benefits, health, financial, legal or similarly significant outcomes.
- No meaningful review path: if an affected person cannot obtain an explanation, correction or reconsideration, escalate before deployment.
- Unverified vendor handling: pause when retention, access, training use, breach notification or deletion terms are unclear.
- Conflicting instructions: escalate when a business deadline conflicts with privacy, security, records or sector requirements.
The human decision-maker must have authority to reject the model’s recommendation, access the underlying evidence and explain the final decision. “A manager glanced at it” is not a control if the manager cannot independently assess the result.
Who is accountable for an AI-assisted result?
Assign accountability at two levels. The individual user owns the prompt and the way the output is used; the organization owns the decision, compliance program and consequences. IRS guidance puts the user obligation plainly: “Employees are responsible for their inputs as prompts to solicit AI-generated outputs, and for their use, publication, or distribution of those outputs.”
The user
- Uses the approved tool and correct data lane.
- Does not paste prohibited information or bypass access controls.
- Checks factual accuracy, bias, privacy, copyright and security.
- Documents material edits, approvals and the final disposition.
The use-case owner
- Defines the purpose, permitted inputs and prohibited outcomes.
- Chooses the reviewer and confirms that review is feasible at the required speed.
- Tracks incidents, complaints, accuracy problems and changes in the workflow.
Control functions and leadership
- Privacy and security teams set data, access, retention and incident requirements.
- Legal, compliance or ethics teams assess impact, rights and sector obligations.
- Leadership supplies an escalation contact and accepts or rejects residual risk.
Write these roles into the use-case record. A policy that names only “the AI team” leaves everyone else assuming someone else is responsible.
What should a one-page workplace AI policy contain?
A short rule sheet is more useful than a long document employees cannot consult during a deadline. Put the following items on one page, then link to detailed procedures separately.
- Approved-tool list: identify the exact workspace or account type, not merely the vendor name.
- Three-lane definitions: show one ordinary example and one boundary case for each lane.
- Never-paste list: include personal and sensitive information, credentials, confidential contracts, unreleased strategy, regulated records and pre-decisional material unless a protected workflow explicitly permits them.
- Review triggers: require human validation for factual claims, external publication, code execution, customer-facing advice and any output that could affect another person.
- Escalation contact: give a mailbox, ticket route or named function with a response expectation for urgent work.
- Incident steps: tell staff to stop sharing, preserve relevant details, notify the designated team and inform affected parties when required.
- Recordkeeping: specify what to log, where it is stored and how long it is retained.
Use plain verbs: “Do not upload,” “Check before sending,” and “Escalate if.” Avoid a policy that says only “use AI responsibly”; employees cannot turn that phrase into a decision under pressure.

How should teams train people without creating another approval bottleneck?
Train by role and practice on safe examples. Australian guidance treats AI literacy and hands-on experience as necessary capability, while lifecycle-oriented learning guidance emphasizes measuring whether training changes behavior.
For all staff
Teach the three lanes, the never-paste list, how to recognize fabricated facts and where to report an incident. A short exercise can compare a safe public-text summary with an unsafe customer-record prompt.

For reviewers
Practice checking source fidelity, disparate effects, privacy leakage, copyright and security. Reviewers should learn when to reject an output rather than trying to edit it into acceptability.
For developers and analysts
Cover secrets management, logging, dependency and code review, test data, access boundaries and rollback. Demonstrate how a seemingly harmless prompt can reveal internal architecture or personal information.

Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How do you monitor and re-evaluate AI use over time?
Due diligence is not “set and forget.” OAIC guidance calls for regular review, staff training and monitoring across the product lifecycle. Establish a review cadence based on risk rather than applying one calendar date to every use.
- Access: review users, roles, permissions and unusual upload or export activity.
- Quality: sample outputs for factual errors, drift, fabricated references and missed edge cases.
- Fairness and impact: investigate complaints, disparate outcomes and changes in who is affected.
- Security and privacy: check incidents, retention behavior, vendor terms and deletion requests.
- Operations: measure queue time, reviewer workload and whether controls are causing staff to bypass the approved path.
Reclassify a use case when its data, model, audience, decision impact or vendor terms change. A green summarizer can become amber when it is connected to customer records; an amber assistant can become red when its score starts deciding eligibility.
How should you compare AI tools or workflows?
Speed and price matter, but they should be evaluated alongside control strength. Use the same questions for every candidate so a fast demo does not hide unacceptable exposure.
| Decision axis | Questions to answer | Evidence to retain |
|---|---|---|
| Data handling and retention | What inputs are stored, for how long, where, and for what secondary use? | Current terms, configuration and deletion behavior |
| Access and auditability | Can access follow roles and clearances, and can administrators reconstruct use? | Permission design, logs and review process |
| Accuracy for the task | Has the workflow been tested on representative, difficult and failure-prone examples? | Test set, error categories and acceptance criteria |
| Human review and appeal | Who can override the output, and how can an affected person seek correction? | Reviewer assignment, decision record and appeal route |
| Low-risk speed and cost | Does the approved path remain faster than manual work for routine tasks? | Observed turnaround and operating cost for the intended use |
| Portability and lock-in | Can prompts, records, outputs and controls move if the tool changes? | Export format, transition plan and exit requirements |
Do not compare a public chatbot with a protected enterprise workflow as if they were interchangeable products. They may produce similar prose while offering very different retention, access and recourse.
What implementation sequence keeps boundaries from becoming bureaucracy?
Start with the work people already want to do, then add controls where the consequences rise.
Best Value
- Inventory real uses. Ask teams for tasks, inputs, outputs and the decision each output supports. Include unofficial experiments; secrecy is a governance signal.
- Assign lanes. Use the data, impact, reversibility and tool checks rather than the employee’s seniority.
- Publish the approved path. Put green examples, amber requirements, red prohibitions and the escalation contact in the one-page policy.
- Configure the tools. Apply identity, role access, upload blocks, retention settings and logging before broad rollout.
- Train and launch pilots. Choose low-risk workflows first, collect reviewer feedback and remove controls that add no protection.
- Review evidence. Examine incidents, quality samples, access logs, complaints and vendor changes; reclassify uses when conditions change.
This sequence avoids two common traps: approving a tool before knowing what staff will put into it, and designing a perfect review process that nobody can use during ordinary work.
What failures should you expect, and how do you fix them?
Employees use personal accounts
Why it happens: the approved tool is slow to access, lacks a needed feature or requires unclear approval. Fix: provide a fast green lane, publish the approved account path and treat reports as opportunities to improve the workflow rather than only as discipline cases.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Review becomes a rubber stamp
Why it happens: reviewers lack time, expertise or authority to reject the output. Fix: define what must be checked, give reviewers source material and make rejection an accepted outcome.
De-identification fails
Why it happens: rare facts, dates or combinations identify a person even after names are removed. Fix: minimize the excerpt, generalize indirect identifiers, use synthetic data for tests and obtain a data-owner assessment for unusual cases.
Policy is technically correct but ignored
Why it happens: examples do not match real jobs, the escalation route is unreachable or controls take longer than the task. Fix: measure turnaround and near misses, add role-specific examples and redesign the approved path before adding more prohibitions.
A vendor change alters the risk
Why it happens: retention, model-training, access or hosting terms change after launch. Fix: assign an owner to monitor terms, require notice of material changes and pause affected workflows until the use-case record is updated.

- Am I using the organization-approved account and workspace?
- Does the input contain personal, sensitive, confidential or pre-decisional information?
- Could this output affect someone’s employment, benefits, health, finances, legal rights or access?
- Have I removed unnecessary identifiers and secrets?
- Is a qualified person assigned to check facts, bias, privacy, copyright and security?
- Can the affected person obtain review or correction if the result is wrong?
- Have I recorded the tool, purpose, data class, reviewer and decision where the workflow requires it?
- If any answer is unclear, have I stopped and contacted the designated owner?
Use the checklist as a quick gate, not a replacement for impact assessment on high-consequence systems. The more a workflow can change a person’s life, the more the final decision must rest on accountable human judgment.
Frequently Asked Questions
Can employees use AI with internal company information?
Yes, but treat internal information as at least amber. Use an approved environment, minimize or de-identify the material, restrict access, document the purpose and require a qualified person to review the output.
What should we do if someone accidentally pastes personal data into a public chatbot?
Stop further sharing, preserve the relevant prompt and account details, and report the event through your privacy or security incident route. The organization should assess exposure, retention and notification duties rather than assuming deletion from the chat screen removes the risk.
Does a human review make an automated decision compliant?
Not automatically. The reviewer needs authority, adequate evidence and enough time to make an independent decision, and affected people need a meaningful way to challenge or correct the result.
