To judge whether AI investment is paying off, separate three things that companies often discuss together: revenue they actually report, management’s attribution of demand to AI, and capital spending intended to build future capacity. Then test whether that spending is becoming usable capacity, producing profitable cloud growth, and ultimately generating cash.

No single, audited AI-revenue line is currently comparable across Microsoft, Alphabet and Amazon. A disciplined reading therefore combines segment definitions, growth rates, margins, backlog, capacity timing, depreciation, free cash flow and later-quarter evidence instead of treating a large capex number or an AI reference as proof of returns.

How do I tell if AI is actually making money?

Start with the narrowest revenue measure the company defines, and treat broader claims as attribution rather than as a separately measured business. “AI contributed to cloud growth” is not equivalent to reporting revenue from a named AI product or service.

Use an evidence hierarchy

Evidence What it tells you What it does not prove
Revenue from a defined AI product or sub-segment Customers paid for a specifically identified offering during the stated period. That the offering is profitable or that the figure is comparable with another company’s AI sales.
Cloud or software-segment revenue with management attribution to AI demand AI is one factor in growth of a broader reporting segment. How much revenue came from AI, or whether AI caused the growth.
Backlog, remaining performance obligations or customer commitments Provides visibility into contracted or expected future work under the company’s definitions. Current-period revenue, conversion timing, realized margin or cancellation risk.
Management forecasts for AI monetization Shows the company’s planned investment and return thesis. That capacity is online, utilized or earning an acceptable return today.

The reviewed issuer disclosures do not provide one comparable, audited AI-revenue measure across the companies discussed. Keep each company’s segment scope and accounting definition beside the number instead of adding unlike figures together.

What should I record before comparing two earnings reports?

Normalize the period and the measurement basis before interpreting a percentage or dollar amount. A simple worksheet prevents most false comparisons.

  • Fiscal period: Write the fiscal quarter and year, not just “the latest quarter.” Fiscal calendars differ.
  • Growth basis: Label each result year over year or sequentially. A sequential decline can coexist with strong year-over-year growth during a buildout.
  • Currency: Mark reported-currency results separately from constant-currency results. Oracle’s fiscal 2027 first-quarter cloud guidance, for example, presents both constant-currency and U.S.-dollar ranges.
  • Scope: Note whether the figure is a defined product, a whole cloud segment, or a qualitative attribution within that segment.
  • Acquisitions and one-offs: Identify acquired revenue, unusual contracts or other items that affect the comparison.
  • Investment definition: Record whether capex means cash paid for property and equipment, additions including finance leases, or another company-defined measure.

Do not call two figures comparable until these labels match or the difference is explicitly explained.

How should I read capex when AI infrastructure is being built?

Capex is a period investment measure, not a period profit measure. Delivery dates, lease commencements and cash-payment timing can move the reported amount between quarters even when the multiyear buildout plan is unchanged.

Separate the main capex measures

  • Cash paid for property and equipment records when cash leaves the company.
  • Capital expenditures including finance leases can recognize equipment or lease commitments when a lease commences, before the related cash payments occur.
  • Equipment delivered or received may be recorded in a different period from the cash settlement.

Microsoft said its fiscal 2026 third-quarter capital expenditures were lower sequentially partly because of normal cloud-buildout variability and the timing of finance-lease deliveries. It separately reported cash paid for property and equipment, illustrating why one series should not be substituted for the other.

Microsoft disclosure Period and basis How to interpret it
$31.9 billion capital expenditures Fiscal 2026 third quarter; reported by Microsoft in 2026 Quarterly capex including the company’s stated treatment of finance leases; sequential movement was affected by buildout and lease timing.
$30.9 billion cash paid for property and equipment Fiscal 2026 third quarter; reported by Microsoft in 2026 Cash outflow for equipment and property in that quarter, a different timing measure from total capex.
Roughly two-thirds for short-lived assets, primarily GPUs and CPUs Fiscal 2026 third quarter; Microsoft’s description Most of that quarter’s spending was on equipment with faster refresh or depreciation cycles.
$190 billion expected calendar-year 2026 capex, including about $25 billion attributed to higher component pricing Microsoft forecast stated in 2026 A plan, not realized spending; the component-price portion is management’s attribution within the forecast.

When a quarter looks unusually high or low, read the capex note and lease disclosures before drawing a trend line. A timing shift is not automatically a change in demand, and a forecast is not evidence that the planned capacity is already online.

What does the mix of GPUs, CPUs and data centers change?

The economic life of the asset determines how investment reaches earnings and how quickly capacity may need refreshing. Microsoft described roughly two-thirds of its fiscal 2026 third-quarter capex as short-lived assets, primarily GPUs and CPUs, with the remainder in longer-lived data-center capacity.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Short-lived compute equipment

GPUs and CPUs can be deployed quickly but may have shorter useful lives or faster technology obsolescence. Their cost is recognized through depreciation over time rather than charged entirely to the purchase quarter. Refresh cycles, supply availability and component pricing can therefore change both future capex and operating expenses.

Long-lived facilities and power infrastructure

Buildings, power systems and data-center capacity generally remain useful for longer. They can take longer to construct and connect, so spending may precede revenue by several quarters. Capacity under construction is not capacity available to customers, and available capacity is not necessarily capacity that is utilized or billable.

Ask three separate questions in every buildout: Has the equipment or facility been delivered? Is it available for customer workloads? Is demand sufficient to keep it utilized at profitable prices?

Is cloud growth enough to justify AI capex?

No. Cloud growth is stronger evidence when it arrives with segment profitability, demand visibility and signs that capacity is available. Revenue alone cannot show whether incremental infrastructure earns more than its operating and financing costs.

Read revenue, margin and backlog together

Alphabet reported $20 billion of Google Cloud revenue in the first quarter of 2026, a 33% operating margin, and $462 billion of backlog at quarter end. Those figures are useful as a set: revenue shows recognized sales, margin shows segment profitability under Alphabet’s accounting, and backlog indicates contracted or expected future work under the company’s definition. Backlog is not current-period revenue and does not guarantee a particular margin or conversion schedule.

Check whether growth is reported in U.S. dollars or constant currency. Currency movements can make a reported growth rate diverge from the underlying operating trend; Oracle’s fiscal 2027 first-quarter guidance demonstrates why both bases should be recorded.

Look for capacity and customer evidence

  • Does management say constrained supply is limiting sales, or that newly added capacity is available?
  • Are commitments converting into recognized revenue at the expected pace?
  • Are segment margins stable, expanding or falling as infrastructure costs rise?
  • Do customers commit for longer terms, and are those commitments reflected in backlog or remaining performance obligations?

A large backlog can support a demand thesis, but it cannot by itself establish utilization, pricing or return on invested capital.

What do recent Microsoft, Alphabet and Amazon disclosures reveal?

Microsoft: timing and asset composition

Microsoft reported $31.9 billion of fiscal 2026 third-quarter capex and $30.9 billion of cash paid for property and equipment. It attributed sequential variability partly to normal cloud-infrastructure buildouts and finance-lease delivery timing. The company also said roughly two-thirds of that quarter’s capex went to short-lived GPUs and CPUs. Its stated expectation of approximately $190 billion in calendar-year 2026 capex, including about $25 billion related to higher component pricing, is a forecast rather than a completed investment.

Alphabet: growth alongside margin and backlog

Alphabet’s June 2026 presentation set expected 2026 capex at $180 billion to $190 billion, with the overwhelming majority directed to technical infrastructure. In the first quarter of 2026 it reported $20 billion in Google Cloud revenue, a 33% margin and $462 billion of backlog. The capex range is a dated plan that can change; the cloud figures are a specific quarter’s reported results.

Amazon: an explicit warning about the cash-flow lag

In his 2025 shareholder letter, Amazon CEO Andy Jassy said the company expected approximately $200 billion of 2026 capex at that time. He explained that free cash flow and return on invested capital can be attractive a couple of years after investments enter service, while early-year free cash flow is challenged when capex growth outpaces revenue growth until initial capacity tranches are monetized. This is management’s return framework, not proof that every project will achieve it.

How do depreciation and operating costs reveal the lag?

Capex affects earnings gradually through depreciation and affects cash flow immediately through payments or lease obligations. As more infrastructure enters service, depreciation and data-center operating costs can rise even before revenue growth fully catches up.

Alphabet reported that depreciation increased by nearly $6 billion, or 38%, from $15.3 billion in 2024 to $21.1 billion in 2025, according to its fourth-quarter 2025 earnings-call transcript. The company also indicated that depreciation growth was expected to accelerate as prior infrastructure spending flowed through expense. Track this cost against cloud revenue and segment margin rather than treating it as a one-quarter deduction from capex.

Energy, networking, facilities operations, leases, financing costs and maintenance add to the cost runway. A company can show strong gross demand while margins compress if these costs grow faster than monetized capacity.

What step-by-step process can I use on the next earnings release?

Use the following sequence for each company, then repeat it in subsequent quarters.

  1. Locate the segment definition. Write down exactly which products and geographies are included in cloud or AI reporting.
  2. Classify the AI claim. Mark it as defined product revenue, broader segment attribution, backlog or a forecast.
  3. Normalize the growth rate. Record fiscal period, year-over-year or sequential basis, currency basis and acquisition effects.
  4. Reconcile capex measures. Compare cash paid for property and equipment with capex including finance leases, and note delivery or lease-commencement timing.
  5. Split the assets. Identify short-lived compute equipment versus long-lived facilities and power infrastructure.
  6. Check availability. Determine what management says is delivered, online, constrained or still under construction.
  7. Test monetization. Pair revenue with segment operating income or margin, backlog or remaining performance obligations, utilization comments and customer commitments.
  8. Track the cost runway. Record depreciation, data-center operating costs, lease obligations, financing and free cash flow.
  9. Compare guidance with delivery. Note revisions, explanations for supply constraints and whether later results match the earlier plan.
  10. Revisit after later quarters. Look for sustained growth, margin behavior, backlog conversion and cash generation rather than declaring success from one release.

How should I compare AI investment between companies?

Use the same axes for every issuer, but do not force unlike definitions into a single ranking.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Comparison axis Questions to ask
Revenue definition Is this standalone AI revenue or AI demand embedded in a broader cloud segment?
Growth basis Which fiscal period, sequential or year-over-year basis, currency basis and acquisition effects apply?
Investment comparability Does capex include finance leases, and how are compute equipment, facilities and cash payments treated?
Conversion evidence What do cloud revenue, segment margin, backlog, capacity availability and customer commitments show?
Cost runway How are depreciation, energy and facility costs, useful lives, lease obligations, financing and free cash flow changing?
Guidance credibility Are plans being revised, and do subsequent deliveries and monetization support management’s explanation?

What mistakes make AI earnings analysis unreliable?

  • Adding unlike AI numbers: A product figure, a cloud segment and a qualitative contribution are different scopes.
  • Subtracting quarterly capex from quarterly revenue: Assets serve multiple periods, and capex timing does not match revenue recognition.
  • Treating backlog as sales: Backlog signals visibility, not recognized revenue, realized margin or guaranteed conversion.
  • Assuming a forecast is capacity: A planned dollar amount does not show that equipment has been delivered, powered or sold.
  • Ignoring leases and cash timing: Finance-lease commencements and cash payments can land in different periods.
  • Overlooking currency: Reported-dollar and constant-currency growth can tell different stories.
  • Reading margin without cost timing: Depreciation and facility expenses may accelerate after assets enter service.
  • Accepting management attribution as an audit line: Statements about AI contribution require corroboration from defined revenue, demand, margin and cash metrics.

How often should I update an AI-return view?

Update the model every earnings release, but make the investment judgment over several quarters. A single quarter can be distorted by component supply, lease commencement, delivery timing, foreign exchange or a large customer contract.

Keep a dated log of guidance, capex, online capacity, cloud revenue, segment margin, backlog, depreciation and free cash flow. The key test is whether subsequent results move in the direction management described: capacity comes online, demand converts, margins absorb the cost base and cash generation improves as investment tranches mature.

Frequently Asked Questions

What is the difference between AI revenue and cloud revenue?

AI revenue is a separately defined product or business measure, when a company reports one. Cloud revenue usually combines many services, so an AI-related comment may describe demand within the segment without identifying a dollar amount.

Why can capital expenditures fall while a company is still expanding AI capacity?

Quarterly capex can move because equipment deliveries, finance-lease commencements and cash payments occur at different times. A lower quarter may reflect timing or a normal buildout pattern rather than a strategic pullback.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Does a higher cloud operating margin prove AI infrastructure is profitable?

It shows profitability for the reported cloud segment under the company’s accounting, which may include products and costs beyond AI. You still need the segment scope, capacity information and later cash-flow evidence to isolate the economics of the AI buildout.

How long does it take for AI infrastructure spending to affect earnings?

The timing depends on when equipment and facilities enter service and on their useful lives. Depreciation and operating costs generally appear over multiple periods, while revenue may lag until capacity is available and customer workloads are monetized.

Product prices and availability are accurate as of the date/time indicated and are subject to change. Any price and availability information displayed on Amazon at the time of purchase will apply.
