The reliable way to diagnose a silent startup SaaS import is to record an explicit completion event for every run, including runs that import zero rows. Expose those durable events through a small, application-owned history or metrics API; then add Grafana Cloud when operators need managed dashboards, alerting, logs, traces, access controls, and API-driven administration. A missing metric alone cannot tell you whether a scheduler never ran, a job failed before emitting telemetry, or the source legitimately returned no data.
How do I know whether my SaaS import ran?
Store one immutable completion record for every import attempt and make its outcome explicit. A completed run that found nothing should be represented as zero_result, not omitted. A failed run should carry an error classification, while a successful run should include the number of imported rows or objects.

What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
This distinction matters because telemetry systems are usually optimized for operations, not for a customer-facing product history. If the only evidence of a run is a metric sample, the absence of that sample is ambiguous: the scheduler may not have fired, the worker may have crashed, the exporter may have been unavailable, or the source may have returned zero records and your code emitted nothing. An application-owned event closes that ambiguity at the point where the result is known.
The three states operators must separate
- Zero result: the worker started, contacted the source, completed normally, and imported zero rows or objects.
- Failed: the worker started (or reached a recorded phase) but could not complete; retain an error class and a human-readable reason.
- Never started or unknown: no completion event exists by the expected deadline. Treat this as a scheduling or execution-liveness problem, not as proof that the source had no data.
The event API should remain available even if a dashboarding vendor, metrics pipeline, or log backend is temporarily down. Dashboards can consume derived telemetry, but they should not be the system of record for customer-visible import history.

What fields belong in an import completion event?
Use a stable event schema that supports both the product timeline and incident reconstruction. The following minimum fields cover the identity, timing, result, and forensic context of one attempt.
| Field | Purpose | Implementation guidance |
|---|---|---|
run_id |
Uniquely identifies one attempt. | Generate an immutable identifier before work begins and reuse it in logs, metrics, and traces. |
tenant_id or source account |
Associates the run with a customer or external account. | Use a tenant-safe identifier; do not expose credentials or access tokens. |
scheduled_at |
Records when the scheduler expected the run. | Keep the scheduler’s timestamp even if the worker starts late. |
started_at |
Shows when execution actually began. | Use a consistent timezone, normally UTC, and a precise timestamp type. |
completed_at |
Marks the durable end of the attempt. | Write the event only after the outcome is known. |
outcome |
States the result unambiguously. | Use values such as success, zero_result, partial, and failed; reject arbitrary free-text values. |
rows_imported or objects imported |
Quantifies work completed. | Use zero rather than null for a confirmed empty result; reserve null for an unknown count. |
| Cursor, batch, or checkpoint | Explains the source position reached. | Store a safe reference or hash when the raw cursor contains sensitive data. |
| Error class and reason | Allows grouping and human diagnosis. | Keep a machine-readable class plus a concise message; redact secrets and personal data. |
| Code or schema version | Reconstructs behavior after a deployment. | Record the application release and, where relevant, the source schema version. |
Make completion events append-only. If an operator retries a run, create a new run_id rather than mutating the earlier record. That preserves the sequence needed to explain duplicate imports, partial batches, and recovery actions.
How should an application-owned metrics or history API work?
Keep the interface small: one write path for workers and a few read paths for the product and operations team. The API should expose durable events, not internal database tables.
Write the event transactionally
- At scheduling time, create a run record with
run_id, tenant, andscheduled_at. - When the worker begins, set
started_atand emit a correlated log entry. - Process source pages or batches while updating a checkpoint that can be used for a retry.
- On normal completion, write either
successwith a positive count orzero_resultwithrows_imported=0. - On an unrecoverable error, write
failedwith the error class, reason, and last safe checkpoint. - Commit the completion event durably before acknowledging the scheduler or queue message.
Use an idempotency constraint on run_id. If a worker times out after committing but before receiving the acknowledgment, a retry must not create a second completion event for the same attempt. A separate retry should receive its own identifier and link back to the original attempt.
Expose customer and operator views separately
- Customer history: return tenant-scoped runs, outcome, completion time, and imported count. Avoid exposing internal stack traces or source credentials.
- Operator query: allow filtering by tenant, source, outcome, error class, release, and time range. Include correlation identifiers that lead to logs and traces.
- Liveness endpoint: report the latest completed run and the next expected deadline for each schedule. This supports overdue-run detection without inferring health from a single metric.
Paginate history responses, cap the maximum time range, and index the fields used by the scheduler and support team. Retain enough history to investigate customer disputes and deployments, then apply a documented retention policy rather than allowing unbounded growth.
When is Grafana Cloud the better choice?
Grafana Cloud fits when an operations team needs a managed observability workflow around the import events: dashboards, alert rules, logs, traces, profiles, access controls, and shared investigation tools. It is not a substitute for the durable product event; it is the operational layer built from that event and related telemetry.

A Grafana Cloud stack provides hosted data sources for metrics, logs, traces, and profiles. Default data-source names begin with grafanacloud-, and those sources can be queried without building each backend from scratch. Cloud Access Policies provide programmatic access to stack services, while supported external data sources can be added when their plugins and network requirements are compatible with the stack.
Grafana’s HTTP API manages Grafana resources such as dashboards, users, data sources, and alerts. Its API descriptions are published in OpenAPI version 2 and version 3 formats, with version 2 treated as the canonical specification; the platform is moving from legacy /api routes toward newer /apis routes. For automated HTTP API access in Grafana Cloud, authenticate with a service-account token rather than a human user’s credentials.
Use service accounts for automation
Service accounts are intended for automated workloads such as dashboard provisioning and configuration. Give each automation job only the permissions it needs, rotate its token, and keep provisioning credentials out of application logs and source repositories. For telemetry queries, scope Cloud Access Policies to the required services and labels instead of granting broad stack access.
What is the difference between an app-owned API and Grafana Cloud?
The choice is less about competing products than about ownership boundaries. The application API owns the meaning of an import result; Grafana Cloud owns the operational view assembled from that meaning and from surrounding telemetry.
| Decision axis | Application-owned metrics/history API | Grafana Cloud |
|---|---|---|
| Customer-facing run history | Direct and durable product contract. | Usually a dashboard or query layered over telemetry, not the product record. |
| Setup and operating burden | Small service, schema, storage, and access-control surface. | Managed platform, data-source configuration, dashboards, alert rules, and access policies. |
| Alerting and tracing | Must be built or integrated separately. | Broad managed workflows for metrics, logs, traces, profiles, and alerts. |
| Portability | High when the event schema and API are owned by the application. | Depends on Grafana and the selected telemetry backends and integrations. |
| Incident investigation | Strong only when events, logs, and trace correlation are designed deliberately. | Strong when related metrics, logs, traces, and dashboards are connected. |
| Failure isolation | History can remain available during an observability outage. | Operational views depend on ingestion, storage, and access to the managed stack. |
For most production SaaS imports, the practical design is both: retain the application-owned event API as the authoritative history, then publish derived counters, gauges, logs, and traces to Grafana Cloud for operations.
How do I publish import events to Prometheus and Grafana?
Translate immutable events into metrics that are useful for aggregation, while keeping high-cardinality identifiers in the event store and logs. Prometheus-compatible data sources use PromQL and support metrics, alerting, annotations, recording rules, and exemplars. Grafana also supports Prometheus API implementations such as Grafana Mimir and Thanos, so the same query style can work across several storage choices.

Recommended metric families
import_completions_total, labeled by outcome, source, and a bounded tenant tier or region rather than every customer ID.import_rows_total, labeled by source and outcome where aggregation is meaningful.import_duration_seconds, a histogram for start-to-completion latency.import_last_completion_timestamp_seconds, a gauge derived from the latest event for each scheduled job.import_overdue, a derived gauge set when the current time exceeds the schedule’s allowed lateness.
Do not put unbounded run_id, email address, or raw tenant ID labels on every metric. Keep those values in event records and attach a correlation ID to logs and traces. This avoids a time-series explosion while preserving drill-down capability.
How do I build an import-health dashboard?
Once event names and labels are stable, Grafana Cloud can import a dashboard by uploading JSON, entering a Grafana.com dashboard URL or ID, or pasting JSON. During import, you can change the dashboard name, folder, UID, metric prefixes, and selected data source.

- Completions by tenant and outcome: show success, zero-result, partial, and failed runs as separate series.
- Zero-result versus non-zero success: make an empty but healthy source response visually distinct from a failure.
- Time since last completion: display the latest completion for every scheduled job and its expected interval.
- Failures by error class: group authentication, rate-limit, schema, network, and internal errors without exposing sensitive messages.
- Latency percentiles: chart start-to-completion duration so a job that eventually succeeds but approaches its schedule deadline is visible.
- Overdue or missing-heartbeat alerts: calculate lateness from the expected schedule and the latest completion event, not from the absence of one data point.
Include a link or dashboard variable that carries the tenant, source, and run correlation into logs and traces. Operators should be able to move from an alert to the exact event and worker execution without guessing which job instance generated it.
How should alerts detect a job that never started?
Base the alert on schedule semantics. For each job, store its expected interval or next due time, compare it with the latest successful or zero-result completion, and alert when the allowed lateness is exceeded. A completion with zero rows resets the liveness clock because it proves the worker reached a normal end state.
Use separate alerts for overdue execution, rising failure counts, and unusual zero-result patterns. Combining them into one “no data” alert hides the difference between a healthy empty source and a broken scheduler. Add a short evaluation window or consecutive-miss requirement to avoid paging on a single delayed queue message, while keeping the threshold appropriate to the job’s business deadline.
What failure modes make imports look silent?
Most silent-import incidents occur at the boundary between scheduling, execution, and telemetry. Check the durable event first, then follow the branch that matches its state.

No completion event exists
Inspect the scheduler’s enqueue record, queue depth, worker heartbeat, and deployment logs. If the scheduler created a run but no worker started it, investigate routing, capacity, or a poison message. If no run was created at the expected time, inspect the scheduler process and its clock or timezone configuration.
A failed event exists but the dashboard shows nothing
Verify that the exporter maps failed to a counter and that the metric labels match the dashboard query. Check ingestion delay, data-source permissions, and whether a recent metric rename or prefix change left the dashboard pointed at an old series.
A zero-result event is mistaken for an outage
Confirm that the source query completed successfully and that the checkpoint advanced as expected. Compare the zero-result count with source-side activity and neighboring tenants. If the source legitimately had no new objects, leave the event as zero_result and avoid retrying it as a failure.
Rows were imported but the count is wrong
Check whether the importer counts source objects, database rows, or deduplicated records. Record the counting unit in the API contract, and use separate fields when one source object expands into multiple destination rows. A partial outcome should include the last committed checkpoint so a retry can be reasoned about safely.
Dashboard access or queries fail
Review the service account or Cloud Access Policy scope, selected data source, folder permissions, and any migration from legacy /api routes to /apis. Keep the application history endpoint independent so support can still inspect runs while Grafana administration is being repaired.
Is a Prometheus-compatible backend a useful middle path?
Yes. A Prometheus-compatible backend is appropriate when the team wants standard PromQL, alerting, recording rules, annotations, and exemplars without adopting every managed Grafana feature immediately. It can receive derived metrics from the application-owned event stream while the durable event API remains the source of truth.

This middle path still requires decisions about retention, access control, high-cardinality labels, alert ownership, and on-call response. It provides interoperability, not automatic history semantics: you must continue emitting explicit zero-result and failure events in the application layer.
How should I secure and operate the two-layer design?
- Keep customer history tenant-scoped and enforce authorization in the API, not only in the frontend.
- Separate write credentials used by workers from read credentials used by support tools.
- Redact tokens, source payloads, and personal data from event reasons, logs, and trace attributes.
- Use service accounts for automated Grafana administration and rotate their tokens on a schedule.
- Scope Cloud Access Policies to the minimum telemetry services and labels required by each job.
- Monitor the event writer itself: rejected writes, storage latency, duplicate-idempotency conflicts, and retention failures.
- Test disaster recovery by restoring event history and rebuilding derived metrics and dashboards from it.
Version the event schema and publish compatibility rules. A dashboard can be recreated from metrics, but a missing or silently changed completion event can invalidate customer history and incident timelines.

- Define the outcome enum and immutable event fields, including an explicit zero-result value.
- Persist one completion event per attempt with an idempotency constraint on
run_id. - Expose tenant-safe history and operator query endpoints.
- Emit bounded-cardinality metrics plus correlated logs and traces.
- Build the overdue-run and failure alerts from expected schedules.
- Adopt Grafana Cloud when the team needs managed dashboards, alerting, tracing, access policies, or API-driven provisioning.
This order prevents an observability platform from becoming a substitute for product correctness. The application first answers what happened; the operational stack then helps people see, alert on, and investigate it at scale.
Frequently Asked Questions
Why does a scheduled import show no data even though the source is healthy?
The worker may have completed normally with no new records, but the application emitted no zero-result event. Check the durable run history and source checkpoint before assuming the scheduler or source failed.
Should run history live in the metrics system?
Keep authoritative history in application-owned durable storage. Metrics are optimized for aggregation and alerting, whereas customer support needs immutable run identity, exact outcomes, checkpoints, and reasons.
How many labels can I safely put on an import metric?
Use bounded dimensions such as outcome, source type, region, or plan tier. Keep run IDs and unbounded tenant identifiers in events, logs, or traces to avoid excessive time-series cardinality.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesCan Grafana Cloud provision dashboards automatically?
Yes. Automated workloads can use Grafana service accounts and tokens to administer resources through the HTTP API, including dashboard provisioning. Grant only the folder and resource permissions the provisioner requires.
What is the best alert for a job that never ran?
Alert on the time since the latest completion relative to the job’s expected schedule and lateness budget. This detects missing execution while still treating an explicit zero-result completion as a healthy run.
