Async code review works when every change arrives with enough context for a reviewer in another time zone to understand, test and question it without waiting for a meeting. Keep the change focused, explain the problem and trade-offs, request review while feedback can still shape the work, and route it to people with the right domain knowledge. Reviewers should read the intent before the diff, write specific and respectful comments, and leave a durable written decision after any live discussion. Track review data as clues about queueing, complexity or missing expertise—not as a scorecard for individual engineers.
What is async code review, and why does it matter for a distributed team?
Async code review is a handoff in which the author and reviewer do not need to be online at the same time. The author packages a proposed change, its purpose, risks and validation evidence in the merge request (or equivalent), and reviewers respond in comments when their working hours begin. The record, rather than a meeting, carries the reasoning forward.

A reviewer who has to reconstruct the business problem, deployment assumptions or test setup will either delay the change or approve with less confidence. The goal is not “no meetings”; it is a review process that remains understandable when conversations are separated by many hours.
GitLab’s Code Review Guidelines capture the core habit: “Be explicit. People don’t always understand your intentions online.” That principle applies to any hosting platform or repository workflow.

How should an author prepare a change for asynchronous review?
Prepare the change so a qualified reviewer can establish purpose, inspect the relevant lines and verify the result without a private briefing. Four practices make the handoff reliable.
Keep the proposed change focused
Separate unrelated refactors, formatting sweeps and feature work when doing so makes the behavior easier to reason about. A narrow merge request gives reviewers a smaller set of hypotheses to test and makes any later rework cheaper.

GitLab recommends around 200 lines as a target for its own contribution workflow. That is a project-specific guideline, not a universal limit: a 150-line change can be harder than a 300-line mechanical migration, and security or database work may need more context. Use the number as a prompt to split or explain a change, while considering complexity, risk and the number of concerns a reviewer must hold at once.
Self-review before requesting other people’s time
Read the complete diff as if you were the reviewer. Check the rendered output or API behavior, tests, logging, error paths, migrations, documentation and configuration—not only the lines you edited. Remove debug code, fix obvious naming problems and add tests before sending the request. This pass catches issues quickly and signals that the review is ready for substantive feedback.
Write the handoff around decisions, not file names
Open with the problem and the intended behavior. Explain important design choices, rejected alternatives and trade-offs such as latency versus consistency or implementation speed versus migration safety. Call out known risks, compatibility constraints and areas where you want a judgment rather than a mechanical check.
Link the materials needed to validate the change: an issue or specification, design notes, screenshots or recordings for UI work, a schema or API contract, rollout instructions, test commands and sample data. State what you already verified and what remains difficult to test locally. A reviewer should not have to guess which environment, feature flag or permission is required.
Problem: what user or system behavior needs to change
Intended result: how the system should behave after merge
Scope: what this change deliberately does not include
Key decisions: constraints, alternatives and trade-offs
Risk and rollout: failure modes, flags, migrations and rollback
Validation: tests run, commands, environments and observed results
Review focus: questions or files that need special attention
Request review when feedback can still change the design
Send the request as soon as there is meaningful code to inspect, rather than waiting for a theoretically perfect branch. Early review is especially useful for unfamiliar architecture, public interfaces, data migrations and changes with several plausible designs. If the work is still exploratory, label it clearly so reviewers know whether they are commenting on direction or approving a shippable result.
Choose reviewers who understand the affected domain and include the access they need. If a private service, test account, feature flag or staging environment is required, explain how an authorized reviewer can use it. Do not assume that a reviewer in another region can infer local conventions from the diff alone.

How should reviewers read and comment when the author is offline?
Review in two passes: understand the change, then inspect implementation details. Make comments self-contained enough that the author can act on them hours later.
Establish why the change exists before examining each line
Read the description, linked issue, screenshots, test evidence and rollout notes first. Then read the full diff, including generated or deleted files where they affect behavior. This order helps you distinguish an intentional trade-off from an accidental omission and prevents line comments from pulling the discussion away from the stated outcome.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsExplain the reasoning behind every actionable concern
Point to the behavior, risk or requirement that motivates a comment. Instead of “this is wrong,” describe the failure mode and a possible remedy: “Could this query include records created between the two reads? If so, wrapping both operations in the transaction used by the service would preserve the invariant.” When the choice is subjective, ask a question or offer a suggestion rather than presenting preference as a defect.
Use a severity convention that your team understands, such as blocking correctness or security issues separately from non-blocking improvements. If your platform supports suggested changes, include an exact patch only when it preserves the author’s intent; otherwise explain the approach and let the author choose.
State what you reviewed
In the overall comment, name the areas you examined and any checks you could not perform. For example, say that you reviewed authorization and migration ordering but could not run the mobile build because the required signing credentials were unavailable. This prevents silence from being mistaken for coverage and gives the author a precise follow-up list.
Keep the tone explicit and respectful
Written channels remove voice and facial cues. Address the code or behavior, not the author’s competence, and avoid sarcasm. Phrase uncertainty as a question when the evidence is incomplete. A short explanation of intent often prevents a long defensive thread later.

Assign reviewers based on the system or risk being changed, not simply on who is online or who last edited the file. A backend owner may be able to assess an endpoint but not a privacy implication; a security specialist may need to review data handling while a product-domain owner checks business rules.
For cross-cutting work, specify each person’s focus in the request. One reviewer might verify database migration and rollback safety, another the authorization model, and a third the user-facing behavior. Ask for the smallest set of specialists that covers the risks; adding many nominal approvers can create a queue without increasing insight.

Make ownership discoverable through CODEOWNERS, service documentation or a maintained responsibility map, but treat those mechanisms as routing aids rather than substitutes for judgment. When the listed owner is unavailable for an extended period, name a backup and record the temporary arrangement so the next author does not repeat the search.
What should a team do when an async discussion becomes stuck?
First make the disagreement legible in writing: state the decision to be made, the constraints, each option’s consequences and the evidence still missing. If several rounds of comments indicate a misunderstanding, use a short call or one-to-one conversation with the relevant people rather than adding another long thread.
Afterward, post a written summary in the merge request. Record the decision, why it was chosen, unresolved follow-up work and who owns that work. The summary preserves context for people who could not attend and prevents the same question from reopening in a later time zone. A live conversation is an escalation path, not the final source of truth.
Set an explicit expiration for open questions when practical. For example, the author can ask reviewers to respond to two alternatives by the next handoff window, while noting what default will be used if no objection arrives. Do not use silence as approval for safety-critical or irreversible changes; require an affirmative sign-off from the appropriate owner.
What does a complete asynchronous review workflow look like?
The following sequence gives both sides clear responsibilities without requiring simultaneous availability.
- Define the outcome. Link the issue or specification and write the expected behavior, constraints and non-goals.
- Implement a coherent slice. Keep the diff focused; split unrelated work and explain any unavoidable breadth.
- Self-review and validate. Read the complete diff, run relevant tests and checks, inspect generated output and document anything you could not verify.
- Prepare the handoff. Add decisions, risks, rollout or rollback information, validation evidence and links to required environments or data.
- Route deliberately. Request domain-appropriate reviewers and state what each person should examine. Add a backup when availability is uncertain.
- Review in context. Reviewers read the purpose and full diff, then leave specific comments with reasoning, severity and suggested options where useful.
- Respond in writing. The author answers each concern, posts new evidence and updates the description when a decision changes the design.
- Escalate misunderstandings. Use a focused conversation when the thread is looping, then publish the decision and follow-up in the review record.
- Verify completion. Confirm that blocking comments are resolved, required approvals are present, tests and deployment checks pass, and any deferred work has an owner.
- Close the loop. After merge, note rollout results or incidents that change the team’s guidance. Keep the review record as an explanation of what was decided and why.
How can review metrics show where the process is stuck?
Metrics are useful when they generate questions for the team to investigate. They cannot, by themselves, prove why a review took a long time or measure an individual’s performance fairly.

GitLab’s Code Review Analytics reports open merge requests that have at least one comment from someone other than the author. It defines review time as the duration since that first non-author comment. Its table shows the title, review time, author, approvers, comments, commits and line changes.
| Signal | Question it can prompt | Why it is not a verdict |
|---|---|---|
| Long review time | Is the request waiting for a scarce specialist, crossing a holiday or entering a queue at a predictable handoff? | The clock starts with the first non-author comment and does not explain time spent on testing, redesign, author availability or external approvals. |
| Many comments | Is the change ambiguous, unusually complex, or missing a shared design decision before implementation? | High comment volume can reflect healthy attention to a risky change, not poor authoring. |
| Many commits or line changes | Would smaller slices, earlier design review or a separate migration make the work easier to inspect? | Generated files, formatting, mechanical migrations and iterative fixes can inflate counts without equivalent conceptual complexity. |
| Few approvers or comments | Are the right reviewers unavailable, is ownership unclear, or is the request not reaching the people who can assess it? | Low activity may mean the change is simple, or that review coverage is missing; inspect the actual diff and routing. |
Look for patterns by work type, service, risk level and time zone rather than ranking people. Compare a run of similar changes and discuss one plausible cause at a time. A team might discover that database migrations wait for one owner, or that UI changes repeatedly need a missing design artifact; the metric suggests where to look, while conversation and workflow evidence establish the remedy.

Who can use GitLab Code Review Analytics, and what does it cost?
GitLab documents Code Review Analytics as a feature of the Premium and Ultimate tiers. The documentation says it is available on GitLab.com, GitLab Self-Managed and GitLab Dedicated. The cited documentation does not state current plan prices, so confirm pricing and licensing in the current GitLab plan information before budgeting.
The analytics view is one tooling example, not a requirement for asynchronous review. Teams can begin with the timestamps, comments and approval records already present in their code-hosting system, provided everyone agrees on definitions and protects private personnel data. If you later compare tools, check exactly what event starts the review clock, whether approvers and activity are visible, which hosting models are supported and which plan includes the feature.
What common async-review failures should you fix first?
The request says only “please review”
Fix: Add the problem, intended behavior, risk, validation evidence and specific review focus. A reviewer should know what a correct outcome looks like before opening the first file.
The diff mixes a feature with cleanup
Fix: Split mechanical or unrelated edits into separate changes. If separation is impossible, explain why and identify the behavior-bearing lines so reviewers can prioritize them.
Reviewers comment on style while a design issue remains unresolved
Fix: Read the whole change first and raise architectural or correctness questions before cosmetic suggestions. Adopt automated formatting and linting where appropriate so human attention goes to judgment.
The author waits until the end of the day to ask for feedback
Fix: Send a coherent early slice when a design can still change. Mark it as directional if it is not ready for approval, and state which questions need an answer now.

The team treats analytics as a leaderboard
Fix: Review aggregate patterns and pair every metric with a qualitative question. Never infer motivation, quality or effort from review time, comment totals or line counts alone.
What team policy makes async review predictable?
Write a short policy that answers operational questions before the next handoff crosses a time zone. Include:
- The maximum change size or complexity trigger that requires splitting or a design note, while allowing documented exceptions.
- The minimum handoff information: problem, intended behavior, scope, decisions, risks, validation and review focus.
- How domain ownership and backups are found, and how cross-area changes divide reviewer responsibilities.
- Expected response windows by risk class, with a separate expedited path for urgent security or production incidents.
- Which comments block merge, which are suggestions, and how authors signal that a concern has been addressed.
- When a live conversation is appropriate and where its written decision must be recorded.
- Which review measures are inspected, who can see them and how the team will investigate patterns without ranking individuals.
Test the policy on a real change, ask both author and reviewer where they had to guess, and revise the handoff template. The best async process is not the one with the most fields; it is the one that makes important context available at the moment a distributed teammate needs it.
Frequently Asked Questions
How should we handle an urgent security fix when the usual reviewer is offline?
Define an emergency path in advance: name an on-call security or service owner, use the smallest safe change, and record the evidence needed for a later full review. After deployment, schedule a retrospective review of tests, rollback steps and follow-up hardening so urgency does not erase accountability.
What can a reviewer do when they do not understand the business context?
Pause line-by-line comments and ask the author for the shortest missing artifact, such as an acceptance criterion, sequence diagram or example request. If the context belongs to another domain, route the question to that owner rather than approving based on assumptions.
How can new engineers learn the team’s async review style?
Give them a few completed reviews that show a good handoff, a useful blocking comment and a written resolution after disagreement. Pair them with an experienced reviewer for their first changes and explain the team’s severity and response conventions explicitly.
Are automated review bots enough for a distributed team?
Automation is effective for repeatable checks such as formatting, dependency policy, tests and known security patterns. It cannot establish whether a product behavior is correct, a migration is operationally safe or a trade-off fits the domain, so human reviewers still need clear ownership and context.
