Keep AI-generated game art and writing consistent by building a repeatable production system—not by relying on one perfect prompt or a fixed seed. Document the project’s visual rules and story canon, separate what must stay fixed from what can change, use approved references, record each generation setup, and have a person review every asset before it enters the game.

This approach matters because a character can look slightly different in every scene, or a line of dialogue can quietly contradict established lore, even when each output seems plausible on its own. Consistency is a project-level decision: prompts, references, version records, review criteria, and approval all need to work together.

Why isn’t one prompt or seed enough to keep a game consistent?

A prompt describes a request; it does not automatically preserve a game’s entire visual identity or narrative canon across many generations. A fixed seed can help you compare variations of one asset under a particular setup, but it does not make unrelated subjects share a style. AIGAMEDEV’s guidance, checked on August 21, 2026, makes the distinction plainly: “Seeds do not solve consistency across a set.”

Think of consistency as several separate problems that need separate controls:

  • Identity fidelity: Does this still look or sound like the same character, faction, object, or place?
  • Style fidelity: Does it belong to the same visual world or use the same narrative voice?
  • Composition and scene intent: Does it meet the requirements of this particular asset or scene?
  • Repeatability: Can the team identify how an approved result was made and reproduce or revise it?
  • Acceptance: Has someone checked that the result is fit for the game and its players?

A style block addresses shared visual rules; a character sheet anchors character identity; a pose or layout reference constrains composition; and a manifest records the generation setup. For writing, a narrative bible anchors facts and voice, while a separate scene brief tells the model what should happen this time. No one control does all of those jobs.

What should go into a game’s living style and narrative bible?

Put project-wide invariants in a documented reference the team can update and reuse. The goal is not a long encyclopedia: it is a reliable source of approved constraints and examples that people can select for each generation.

Visual rules to record

Define the visual decisions that should remain recognizable across assets. The art guidance in the AIGAMEDEV source identifies a reusable style block covering palette, line weight, rendering style, and exclusions. For a production bible, make that compact block useful by recording the relevant project choices explicitly:

  • Palette and value range: approved colors, dominant color relationships, and how much contrast is typical.
  • Line and rendering: line weight or line treatment, rendering method, texture, and the level of detail expected.
  • Lighting: the project’s lighting language and any conditions that differ by asset type.
  • Camera and composition conventions: viewpoint, perspective, framing, and any rules that recur across the game.
  • Output context: the intended category—such as sprite, portrait, user-interface asset, or concept—and its aspect ratio or resolution requirements where established.
  • Exclusions: recurring failures to avoid, expressed concretely rather than as vague preferences.

Keep character identity distinct from these shared rendering rules. An approved character sheet should capture the features that define that character—such as silhouette, face, costume, and distinguishing marks—while the style reference explains how the game renders subjects in general. A character’s identifying emblem is not interchangeable with a project-wide palette rule.

Narrative rules to record

Give writers and generation prompts a focused account of what cannot change and what makes each speaker distinct. A useful narrative bible includes:

  • Canon facts, world rules, timeline, factions, relationships, goals, and abilities.
  • Approved names and terminology, including spelling and capitalization where those matter.
  • Each character’s point of view, tense, register, diction, rhythm, humor, and emotional range.
  • Forbidden contradictions and examples of dialogue or prose that demonstrate an approved voice.
  • Format requirements, such as line length, markup, point of view, and rating.

Examples make abstract voice labels more usable. “Dry” or “formal” can be interpreted in multiple ways; an approved line gives the team a concrete reference for rhythm and diction. Keep the examples short and representative, and make clear whether they are models to emulate or canon text that must be preserved.

Keep the reference current and usable

A bible is useful only if people can tell which version is approved. Assign responsibility for maintaining it, make changes deliberate, and identify the current source of truth for art and narrative rules. When a character design or story fact changes, update the approved reference before generating assets that depend on it. Otherwise, the model may faithfully follow an outdated sheet while the team expects the new canon.

Do not solve every missed constraint by adding more prose to every prompt. Put stable rules in the bible, include only the relevant excerpt for a given task, and revise the shared reference when a rule actually changes. This keeps prompts more legible and reduces the chance that old or conflicting instructions survive in copied templates.

How do you keep AI-generated game art visually consistent?

Use a stable style block for shared rendering rules, an approved identity reference for the subject, and a separate task prompt for the asset’s unique action and composition. Add structural references when pose or layout needs to line up, then record the setup and review the result at the game’s final display size.

1. Write the shared style block once

Draft a fixed chunk containing the project’s palette, line or rendering rules, lighting, camera conventions, texture, and exclusions. Reuse it across art prompts instead of paraphrasing it from memory for each asset. Repetition is useful because a different wording can change what the model treats as important; it is not a guarantee that every output will match.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A practical starting pattern is:

PROJECT STYLE: [medium]; [palette]; [line/rendering rules]; [lighting]; [camera convention]; AVOID: [recurring failure modes].

Replace each bracketed item with project-approved language. Keep the block stable while evaluating a batch. If you revise it mid-batch, note the change in the generation manifest so the team can distinguish a prompt revision from ordinary output variation.

2. Separate identity, style, and the asset’s task

Do not make one paragraph carry three different kinds of instructions. Attach or name the approved character or object reference for identity, provide the style reference for rendering, and use the variable prompt for what the asset must depict. OpenAI’s image-generation guidance recommends labeling image roles—for example, “edit target” and “style reference”—and stating what must not change, such as “keep background unchanged.” Clear roles help a model and a human reviewer distinguish a source to preserve from a source to imitate.

For instance, the same character identity can be used in a new pose without treating the pose as part of the character’s permanent design. Keep fixed features in the identity reference and specify the new action in the task. If a detail must remain unchanged, say so directly and check it in review rather than assuming the model will infer it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A separate variable block can look like this:

ASSET: [character/object]; ACTION: [observable action]; POSE/COMPOSITION: [reference or layout]; OUTPUT: [sprite, portrait, UI, concept]; KEEP FIXED: [invariants].

Observable actions and concrete composition instructions are more actionable than broad mood words alone. If the important requirement is a readable silhouette, a consistent camera angle, or open negative space around a figure, identify that requirement plainly and verify it in the result.

3. Use structural references when placement matters

Use an approved pose sketch, layout guide, or other structural reference when the asset needs a particular pose or composition. Reference conditioning can help hold pose or layout while the depicted subject changes, according to the AIGAMEDEV guidance. This is a different job from a style reference: the structural guide is about where things go, while the style guide is about how they are rendered.

Check that each supplied image has a clear role. If an image is intended to control layout but is also treated as a style example, it may pull the output in an unintended direction. Label the role in the prompt or workflow, and tell the model which features should be preserved and which should change.

4. Treat the seed as a comparison aid, not a style lock

When your generation system exposes a seed, keep it fixed while comparing small variations of one asset, provided the rest of the setup stays the same. That makes a controlled comparison more useful. Do not expect the same seed to unify a goblin, a skeleton, a landscape, and a user-interface icon; the shared style block and approved references are the controls intended to carry visual language across different assets.

If you change the model, prompt, reference, or other generation settings while holding a seed fixed, you are no longer isolating the seed’s effect. Record changes so reviewers can see what actually differed between versions.

5. Make one cleanup and review pass for the batch

Apply the same approved resizing, palette, compression, or cleanup process across a batch when those steps are part of the art pipeline. Then inspect assets at the size at which players will encounter them. A detail that looks convincing when enlarged may disappear or become muddy at final display size; the production decision should be based on the intended in-game use.

Keep rejected outputs out of the approved reference library. Otherwise, a future prompt may reuse a flawed image as if it were authoritative and reproduce the very drift the review was meant to catch.

How do you stop AI writing from changing character voices or breaking canon?

Give the model a compact canon excerpt and voice guidance for the specific task, then generate bounded units such as one scene, quest, bark set, or item description. A writer or narrative lead should check factual continuity and voice before accepting the text.

1. Separate fixed writing rules from scene instructions

Keep canon, voice, terminology, format, and non-negotiable facts in the fixed block. Put the immediate scene goal, speaker, relationship, conflict, emotional beat, relevant context, and length in the variable block. OpenAI recommends consistent prompt order and explicit constraints; Runway’s prompting guidance similarly emphasizes clear, concrete language and avoiding conflicting instructions.

A writing template can make those responsibilities visible:

CANON: [facts and timeline]. VOICE: [POV, tense, register, rhythm]. TERMS: [approved names]. NEVER CONTRADICT: [rules]. FORMAT: [line length, markup, rating].

Use the fixed block consistently, but supply only the relevant canon excerpt. An ever-growing transcript can bury the fact needed for the current scene and can include old or contradictory material. A concise, selected excerpt is easier to review and keeps the task focused.

2. Generate in bounded units

Ask for one coherent piece at a time: a scene, a quest segment, a set of barks, or an item description. Define what must change by the end and who is speaking. When a task bundles unrelated scenes or many characters, it becomes harder to tell which instruction failed and harder to make a controlled revision.

Review the generated unit against the bible before using it as context for later work. If a draft introduces a new name, power, relationship, or world rule, do not let it silently become canon just because it appears in polished prose. Have the responsible writer decide whether it is a mistake or a deliberate change that belongs in the bible.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

3. Run a continuity and terminology check

Before acceptance, scan for changed names, pronouns, dates, factions, item effects, abilities, relationships, and world rules. Then assess the writing’s point of view, tense, diction, rhythm, humor, emotional intensity, and player-facing meaning. These checks distinguish a line that is grammatical from one that is actually faithful to the brief.

A 2025 academic work on generative AI for game narrative and character design identifies grammaticality, fluency, controllable accuracy to the brief, and stable style as four high-priority story-quality dimensions. Use those as separate review questions rather than assuming that fluent writing is accurate or that a character voice is stable because one sample sounds plausible.

4. Keep human approval as the gate

AI can propose variants; a writer or narrative lead decides whether voice, canon, subtext, and player-facing meaning remain faithful. Some failures are not simple terminology errors: a line may preserve names while changing a character’s intent, or comply with a scene prompt while undermining an established relationship. Those are editorial decisions, not matters a prompt can conclusively settle.

What should you record so accepted outputs can be reproduced?

Keep a generation manifest for each accepted asset or batch. Record enough to identify the setup and its revisions, not just the final prompt text. OpenAI’s guidance and the AIGAMEDEV workflow both support recording the generation setup so accepted work is easier to reproduce and silent drift is easier to notice.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Manifest field What to record Why it matters
Model or checkpoint The model/checkpoint name and version used, where available. A changed generation model can alter results even when the prompt is unchanged.
Prompt template The fixed block, variable task, and any revision identifier. Shows whether a prompt change contributed to the result.
References The approved files supplied and their roles, such as identity, style, pose, or layout. Lets the team distinguish what the model was asked to preserve or imitate.
Generation settings Resolution, sampler or equivalent settings, and seed policy when applicable. Provides context for comparisons and later reproduction.
Adapters Adapter names and versions, if used. Prevents an unrecorded adapter change from being mistaken for ordinary variation.
Output and approval Output version, review status, and the approved result. Separates accepted work from drafts and rejected generations.

Use the manifest as a change record, not as proof that a result will be identical across time or systems. Its purpose is to make the inputs visible and help the team understand what changed. If a setup is revised, keep the new version distinct rather than overwriting the record for an already approved output.

How should the team review assets before they enter the build?

Use separate checklists for art and writing, then make approval an explicit production step. A single “looks good” review can miss a lore contradiction or a final-size readability problem because those are different criteria.

Art review

  • Identity: silhouette, facial landmarks, hair, costume, emblem, and proportions match the approved reference.
  • Style: palette, value range, line quality, texture, lighting, and background treatment fit the style rules.
  • Composition: pose, camera, perspective, and negative space meet the task requirements.
  • In-game legibility: the important shapes and details remain readable at final display size.
  • Pipeline consistency: resizing, palette, compression, and cleanup have been applied as intended.

Writing review

  • Canon: names, dates, factions, abilities, relationships, and world rules match the current bible.
  • Voice: point of view, tense, diction, rhythm, humor, and emotional intensity fit the speaker and scene.
  • Brief accuracy: the output accomplishes the stated scene goal without adding unintended facts.
  • Player-facing meaning: the line communicates the intended meaning and does not alter subtext or characterization unintentionally.
  • Format: line length, markup, and rating follow project requirements.

Player safety and platform requirements

Include moderation, disclosure, maturity rating, and platform-specific rules in the project’s review. Requirements vary by platform, so do not treat one platform’s policy as universal. Roblox Creator Hub documentation dated 2026 says third-party developers are responsible for content delivered to users, even if it is AI-generated, and requires disclosure for generative interactions. Teams shipping on Roblox should check the current Creator Hub requirements for their specific experience and content; a general art or narrative review does not replace platform compliance.

What are the most common causes of consistency drift?

Drift usually comes from an unstable reference, an ambiguous prompt, an untracked setup change, or a review process that accepts outputs on fluency or visual appeal alone. Find which layer failed before rewriting everything.

  • The style block changes from asset to asset: reuse an approved fixed block and record revisions.
  • The identity reference is outdated or unclear: update the approved character sheet and specify which features define identity.
  • A reference has multiple roles: label whether each image is a style guide, edit target, pose, or layout reference.
  • Fixed rules conflict with task instructions: remove contradictions and clearly separate invariants from requested changes.
  • A fixed seed is expected to control unrelated assets: use the seed for controlled variants of one asset, not as the cross-project style system.
  • Generation settings are not recorded: add the model, prompt, references, and settings to the manifest.
  • Rejected generations remain in the reference library: remove them from approved references so they are not accidentally reused.
  • Writing is accepted because it reads smoothly: check canon accuracy, controllability, and stable voice as separate qualities.
  • Changes are applied after approval without review: route revised outputs through the same criteria before they enter the build.

Do seeds, reference images, or a LoRA keep a whole game consistent?

They address different parts of the problem, and none is established as a universal consistency guarantee. Seeds help with controlled comparisons of one asset; approved references can anchor identity, style, pose, or layout; and any adapter used should be recorded with its version. The available evidence does not establish a single best model, a guaranteed identity-preservation method, or a universal numeric consistency score.

Choose controls according to the failure you need to prevent. If the pose is drifting, a structural reference is more directly relevant than changing the seed policy. If a character’s face or costume is changing, strengthen and clarify the approved identity reference and review those landmarks. If rendering varies across subjects, keep the style block stable. If dialogue changes canon, provide the relevant canon and terminology and require continuity review. Training or adding an adapter is not a substitute for these controls, and the source material does not establish that a LoRA will keep a whole game consistent.

What is the practical production workflow?

Run the same loop for each asset batch or writing unit: define the invariants, give the task its own variable brief, record the setup, review against project criteria, and accept only approved work.

  1. Establish the approved reference. Confirm the current style block, character sheet, structural guide, or narrative excerpt before prompting.
  2. Write the variable request. Specify the individual action, scene goal, speaker, composition, or output type without changing shared rules accidentally.
  3. Generate a bounded set. Keep the task narrow enough that the team can identify whether identity, style, composition, canon, or voice is failing.
  4. Record the setup. Capture model or checkpoint, prompt template, references and roles, resolution, sampler or equivalent settings, seed policy, adapter versions, and output version.
  5. Review against the appropriate checklist. Inspect art at final display size and writing against continuity, voice, brief accuracy, format, and player-facing meaning.
  6. Approve or revise deliberately. Keep accepted outputs separate from drafts and rejected results. If a shared rule changes, update the bible and manifest rather than silently altering a prompt.
  7. Apply the same finishing process. Use the established cleanup path for art and the project’s formatting process for writing before integration.

The useful outcome is not a promise that every generation will be identical. It is a workflow that makes variation visible, preserves the decisions that define the game, and gives a human editor a clear basis for accepting or rejecting each result.

Frequently Asked Questions

Should I train a LoRA to keep my game characters consistent?

The available guidance does not establish a LoRA as a guaranteed way to preserve identity across a whole game. If your team uses an adapter, record its name and version and still review identity against the approved character reference.

What should I do when a character design changes after assets have been generated?

Update the approved character sheet and identify which earlier assets are affected before using the revised design in new generations. Treat the sheet change as a versioned project decision so the team can distinguish intentional redesign from accidental drift.

Can I use an AI-generated image as a reference for later generations?

Use it as a reference only after it has been approved against the project’s identity and style rules. Keep drafts and rejected outputs out of the approved library, or later generations may inherit mistakes.

Does a fixed seed guarantee that I can reproduce an approved result later?

A seed can support comparison of small variants, but it is only one part of the setup. Record the model, prompt, references, settings, and relevant adapter versions as well; the cited guidance does not establish a guarantee of identical results over time.
