The Elephant-Goldfish Model is an open-source plugin and workflow for spec-driven development with AI coding agents. The “Elephant” session carries rich context while exploring a concept and developing its specification. “Goldfish” reviewers begin with fresh context so they can challenge that specification without inheriting the original session’s assumptions.
That distinction matters when the title says “AI-generated code reviews.” EGM’s documented workflow reviews a design document before implementation. It is not presented as a universal replacement for pull-request review, static analysis, or a reviewer that inspects an already-generated code diff. The project is hosted at the official Elephant-Goldfish Model repository.

The repository describes EGM as an Apache 2.0 project and explicitly says it is not an officially supported Google product. No release version pin is established here, so use the current commands and manifests in the repository rather than inventing a version number.
What do I need before installing EGM?
You need an account and working installation of one supported AI coding host, permission to install plugins or marketplaces in that host, and a project directory in which the agent can read and write design documents. Installation should be treated as a package installation, not as a copy-and-paste of individual skills.

How do I install EGM in each AI coding harness?
Use the command or host interface that matches your harness. These commands are host-specific; substituting one host’s syntax for another can leave the plugin unregistered or partially installed.

Antigravity
Run the agy plugin install command from the environment where Antigravity is configured, or open the IDE’s /plugin interface and install from the repository. After installation, verify that EGM commands appear in the agent’s skill or command list. The command installs the repository as a plugin; do not copy only its skills/ directory.
Claude Code
Add the project marketplace first, then install the EGM package from that marketplace:

The harness guide lists two paths: upload the plugin archive to a personal plugin area, or import it into a workspace marketplace by supplying the repository URL and the .agents/plugins path. These cloud surfaces can change. After importing, verify that the workspace exposes the EGM skills and that its reviewer can run with isolated context; an installed listing alone does not prove that traceability is working.
Why must I install the whole plugin instead of copying the skills?
EGM skills are not self-contained snippets. At runtime they read shared personas in agents/ and document rules in resources/document_standards/. Copying only skills/ can make a command appear present while removing the files it needs to construct the Elephant and Goldfish roles.
Use the host’s marketplace or plugin installer so the repository’s manifests, shared agents, resources, and skills remain in the expected layout. If you manually package EGM for a workspace, preserve that directory structure and test a complete brainstorm-to-review run, not merely command discovery.
How do I configure EGM for a project?
There is no documented version-specific configuration file that must be edited for a basic installation. In practice, configuration means selecting the correct host installation path, keeping the package complete, giving the agent access to the project’s documentation directory, and agreeing on a human approval gate.
Set the documentation location
The draft skill typically writes a living design document under docs/designs/. Create that directory if your repository does not already have it, or adapt your project’s documentation convention while preserving a stable path the agent can read and update. Keep the design document under version control so decisions and revisions are reviewable.
Check fresh-context behavior
Goldfish review depends on isolation. A reviewer that inherits the entire brainstorming conversation can simply echo the Elephant’s assumptions. Before relying on the workflow, confirm that your host can launch the review stage with a new or explicitly reset context and that the resulting findings are returned to the original session.

Define the human gate
Decide who approves the design, what counts as a resolved finding, and where that approval is recorded. The agent can propose changes and implementation details, but a person remains responsible for scope, risk acceptance, architecture, and the final code.
What is the recommended EGM workflow?
The core sequence is brainstorm, draft, review, human approval, and implementation. The skills can be used out of order when a task requires it, but this order gives a new project the clearest audit trail.

- Start with
/egm-brainstorm. Describe the problem, desired outcome, constraints, users, and known risks. The Elephant session explores the concept, asks clarifying questions, establishes boundaries, and produces a brief. Resolve ambiguous terminology before moving on. - Run
/egm-draft. Turn the brief into a living design document, usually underdocs/designs/. Include the proposed behavior, data structures, interfaces, file locations, dependencies, error handling, and decisions that an implementer would otherwise have to guess. - Run
/egm-review. Send the design through the Goldfish stages. Reviewers start from fresh context, explain what they think the design means, challenge it adversarially, and assess whether it is implementable. - Resolve findings in the Elephant session. For every finding, clarify the design, change the scope, document a deliberate non-fix, or reject the finding with a reason. Do not silently delete inconvenient feedback.
- Approve the design as a human. Check that the specification reflects the intended product and acceptable risk. Record approval before asking an agent to implement it.
- Implement with the coding agent. Use the approved document as the source of truth, while still reviewing generated code through your normal tests, security checks, and pull-request process.
- Use
/egm-drift-reportlater when needed. This compares design documents with the codebase to expose divergence after implementation. - Use
/egm-bootstrapfor existing repositories. It can generate codebase documentation that gives a future Elephant session useful context before a new design effort.
What exactly does the Goldfish review check?
The launch description presents three complementary checks. Each catches a different failure mode in an AI-produced specification.
1. Comprehension
A stateless reviewer first explains the design back. If it cannot describe the intended behavior, boundaries, or decision logic from the document alone, the specification is ambiguous or incomplete. Treat this as a documentation failure, not as evidence that the reviewer was simply unhelpful.
2. Antagonistic review
Skeptical reviewer instances search for edge cases, hidden dependencies, contradictory requirements, and logical gaps. Ask whether unusual inputs, partial failures, migrations, permissions, retries, and integration boundaries are addressed where they apply to your system.
3. Implementation readiness
A readiness reviewer checks whether an engineer or coding agent has enough concrete detail to implement the design without inventing architecture. Useful specifics include file paths, data structures, function signatures, interface contracts, validation rules, and expected failure behavior.

Findings return to the Elephant session for resolution. The protocol is therefore an iterative design-quality loop, not a single pass that produces an automatic approval.

Support status can change as marketplace interfaces, manifests, and cloud telemetry evolve. Recheck the current harness guide in the official repository immediately before a team rollout, especially if your host has recently changed its plugin system.
What should I do if installation or review fails?
The command is not recognized
Confirm that you are using the command for the actual host, not a similar harness. Check that the host CLI is installed, authenticated, and available on your path, then rerun the marketplace-add step before attempting the plugin-install or plugin-add step.

The plugin appears installed but commands fail
This usually indicates an incomplete package layout. Remove the partial copy and reinstall the complete plugin through the host’s marketplace or archive flow. Verify that shared agents/ and resources/document_standards/ directories are present alongside skills/.
The reviewer repeats the original session’s assumptions
Check whether the host actually created a fresh context. Start a new reviewer session, provide only the design and explicitly required project files, and avoid forwarding the brainstorming transcript unless the host’s documented isolation mechanism requires a controlled subset of context.
The design is rejected for missing details
Return to /egm-draft and add the concrete information requested: paths, schemas, signatures, state transitions, error behavior, dependencies, or acceptance conditions. A rejection is useful when it identifies a decision the implementer would otherwise have to invent.
Cloud trace evidence is unavailable
For Cowork or ChatGPT, treat the documented installation as functional but do not claim stronger verification than the host provides. Keep local records of the design, findings, resolutions, and human approval so your team can audit the workflow even when cloud traces are incomplete.
Does EGM replace ordinary code review?
No. EGM addresses design comprehension and implementation readiness before code exists. After implementation, continue using tests, security analysis, code-owner review, pull-request discussion, and any language-specific tooling required by your project.
The most reliable division of labor is to use EGM to reduce ambiguity before generation, then use conventional engineering controls to evaluate the resulting code and its behavior. That preserves the benefit of fresh-context design criticism without pretending that a specification review proves the implementation is correct.

Can EGM review an existing pull request or generated diff?
Its documented Goldfish protocol is centered on a design specification, not a pull-request diff. You can use the resulting design as context for your normal code-review process, but the project does not claim to replace diff review or automated testing.
Is the Elephant-Goldfish Model free to use?
The repository describes EGM as open source under the Apache 2.0 license. Your AI harness may still impose its own account, model, workspace, or usage limits, which are separate from the plugin’s license.

The workflow typically uses docs/designs/. In a monorepo, keep a predictable designs directory at the repository or service level and document the convention so each reviewer can locate the specification without relying on chat history.
Can I run the EGM skills in a different order?
Yes. The workflow guide says the skills can be used out of order when a task calls for it. Keep the dependency logic in mind: review needs a specification, drift reporting needs both design documents and code, and bootstrap is intended to create context for an existing codebase.
