Most DeepSeek self-hosting failures become easier to solve once you identify the exact checkpoint, precision, inference framework, GPU topology, context length, and concurrency. Full-size DeepSeek-V3 is not a single-GPU model: its 671 billion total parameters require about 671 GB for FP8 weights alone, before activations or the KV cache, and NVIDIA’s TensorRT-LLM guide lists 16 H100 80 GB GPUs as its minimum V3/R1 FP8 configuration. Smaller checkpoints and quantized variants have different requirements. Use the sequence below to separate model-load failures from runtime out-of-memory errors, then tune latency for your actual request pattern instead of copying a benchmark from another setup.

What should I check first when DeepSeek will not load or is too slow?

Write down the complete deployment identity before changing settings. “DeepSeek” is not a hardware specification; V3, R1, smaller models, quantized checkpoints, and different serving implementations can require very different resources.

  • Exact model name and checkpoint, including whether it is V3, R1, a smaller variant, or an experimental release.
  • Weight format or quantization, such as FP8 or another format.
  • Inference framework and release: the documented routes include SGLang, LMDeploy, TensorRT-LLM, vLLM, and LightLLM.
  • GPU model, number of GPUs, per-card memory, interconnect, and whether deployment is single-node or multi-node.
  • Input length, maximum context, expected output length, batch size, and simultaneous requests.
  • Whether the symptom occurs while loading weights, during generation, or only under concurrent traffic.

Record those values in your incident notes. A compatibility statement or GPU minimum applies to the named model, precision, framework, and release—not automatically to every DeepSeek checkpoint.

Use the symptom to choose the first branch

Symptom Most useful first check
Weights fail to load or the process exits during startup Compare the checkpoint’s weight memory with total GPU memory and verify that the framework documents that checkpoint, precision, and GPU architecture.
Startup succeeds, but a longer prompt or second request causes out-of-memory errors Inspect context length, batch size, concurrency, activation memory, and KV-cache allocation.
Every request is slow at low traffic Measure time to first token, output-token throughput, and inter-token latency, then check parallelism and prompt length.
Latency collapses only when many users connect Compare data parallelism and tensor parallelism for the production load, while watching memory and queueing.
Import, kernel, or unsupported-architecture errors appear Check the framework’s supported-model documentation, release notes, precision path, and GPU support boundary.

How much memory does full-size DeepSeek-V3 actually need?

DeepSeek’s repository describes V3 as a 671-billion-parameter mixture-of-experts model with 37 billion parameters activated per token and a 128K context length. The 37B activated figure describes computation for each token; it does not mean that only 37B parameters must be stored. NVIDIA’s TensorRT-LLM guide estimates approximately 671 GB of GPU memory for V3 FP8 weights alone.

That estimate is a starting point, not a complete server budget. The same guide says additional memory is required for activation tensors and the KV cache. The cache grows with the amount of prompt and generated text retained for active requests, while activations and temporary buffers vary with the implementation and workload. There is no single safe-memory formula in the cited documentation that applies to every framework, context limit, batch, and quantization.

What the published V3 FP8 hardware minimum means

NVIDIA’s guide lists a minimum of 16 H100 GPUs with 80 GB each for its V3/R1 FP8 TensorRT-LLM configuration. Treat that as a guide-specific minimum for the named implementation and format, not as a universal DeepSeek requirement. A different checkpoint, quantization, serving framework, or hardware topology can have a different minimum.

The guide also identifies other GPU and format combinations, but their counts are tied to that particular table. Do not transfer one row to another framework. In that TensorRT-LLM guide, Ampere SM80 and SM86 GPUs are unsupported for the stated path; an unsupported architecture is a compatibility problem, not merely a shortage of memory.

Why a single large GPU may still fail

Even if a card appears to have enough capacity for a compressed checkpoint, the runtime needs space for non-weight data. A deployment can therefore load successfully at a short context and fail when a request uses a long prompt, when several requests overlap, or when the server reserves a larger KV cache. Conversely, a startup failure with no requests usually points first to weights, sharding, precision, or framework compatibility.

How do I fix DeepSeek out-of-memory errors?

First determine whether the error occurs during model loading or during generation. Then reduce the largest contributor in that branch rather than randomly lowering unrelated settings.

1. Confirm the weight budget before starting the server

  1. Identify the exact checkpoint and format. Do not use the FP8 V3 estimate for a smaller model or another quantization.
  2. Calculate the aggregate memory available across the GPUs that the framework will actually use. A machine may have enough total memory but still fail if the implementation cannot shard the model across that topology.
  3. Check the framework’s documented support for the checkpoint, precision, GPU architecture, and release.
  4. Leave room beyond the raw weight size for runtime allocations. NVIDIA’s approximately 671 GB figure for V3 FP8 excludes activations and KV cache.

If the process fails before serving any request, changing context length usually will not solve a fundamental weight-fitting problem. Use a supported precision or a checkpoint whose documented footprint matches your hardware, and follow the framework’s supported deployment route.

2. If requests trigger OOM, reduce runtime pressure

  • Lower the maximum context length to what your application actually needs instead of reserving the full 128K capability.
  • Reduce batch size or maximum concurrent sequences.
  • Shorten prompts and cap generated output where product requirements allow.
  • Check whether the server preallocates a KV cache sized for a theoretical maximum rather than current traffic.
  • Look for activation or temporary-buffer peaks during prefill, especially with long prompts and several simultaneous requests.
  • Test one request at a time, then increase concurrency gradually so you can identify the threshold.

These changes trade capacity or throughput for stability. The cited documentation does not establish a universal percentage of “safe” free memory, so validate the margin with your own prompt lengths, output lengths, and concurrency.

3. Avoid confusing fragmentation with a model-size limit

A process can report an allocation failure even when monitoring shows apparently free memory. Allocator fragmentation, reserved blocks, and temporary workspace can make the largest contiguous allocation unavailable. Restart the serving process after changing the model configuration, and compare a clean single-request run with a warmed, concurrent run. If only the latter fails, investigate runtime allocation and cache settings rather than the checkpoint itself.

Which framework should I use for a DeepSeek deployment?

Use an implementation that explicitly documents your checkpoint and deployment target. DeepSeek lists SGLang, LMDeploy, TensorRT-LLM, vLLM, and LightLLM as local inference paths. Their launch options, supported precisions, parallelism, and hardware boundaries are not interchangeable.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Deployment path What the documentation establishes How to use that information
SGLang Listed by DeepSeek as a local inference route. Check its current model, precision, GPU, and release instructions for your checkpoint.
LMDeploy Listed by DeepSeek as a local inference route. Use the implementation’s supported conversion and serving path rather than assuming another framework’s configuration works.
TensorRT-LLM NVIDIA publishes a V3/R1 FP8 hardware table, including a 16× H100 80 GB minimum for that guide and an SM80/SM86 support boundary. Apply those figures only to the guide’s stated model, format, and implementation.
vLLM Provides a DeepSeek deployment recipe and distinguishes tensor and data parallelism by workload. Match the parallelism choice to low-load latency or high-load throughput, then benchmark your own configuration.
LightLLM Listed by DeepSeek as a local inference route. Verify current checkpoint and hardware support before selecting it for production.

Why a generic Transformers setup can be misleading

DeepSeek’s repository says Transformers is not directly supported in its documented setup. Hugging Face’s separate implementation documentation also describes limitations in its model path. This does not prove that every Transformers-based experiment always fails; it means you should not treat a generic Transformers launch as the reference deployment for the official setup. Confirm the exact model class, release, kernels, precision, and hardware before diagnosing a failure.

Check the operating-system and Python assumptions

DeepSeek’s repository demo setup specifies Linux and Python 3.10, and states that Mac and Windows are unsupported for that demo. That restriction belongs to the repository’s documented demo, not to every third-party implementation. If you are on another operating system, use a framework that explicitly supports it and distinguish a platform limitation from a model or GPU error.

How do I fix compatibility errors?

Compatibility errors usually come from a mismatch among checkpoint, model implementation, framework release, precision, GPU architecture, and parallelism. Fix the mismatch instead of treating the error as an ordinary memory shortage.

Use a four-way compatibility check

  1. Checkpoint: Confirm the exact repository revision and variant. V3, R1, V3.2-Exp, smaller models, and quantized files are separate targets.
  2. Framework: Read the framework’s current supported-model matrix and deployment guide. A model appearing in a matrix does not validate every precision, GPU, or context configuration.
  3. Hardware: Verify GPU architecture, memory per card, GPU count, and interconnect. The TensorRT-LLM guide’s unsupported Ampere SM80 and SM86 boundary is an example of a hardware compatibility rule.
  4. Software environment: Align the framework release, model code, driver, CUDA-related components, Python version, and any conversion tools required by that path.

Change one layer at a time. If a new framework release introduces an import or kernel error, reproduce with the previously working release before changing model precision. If a model conversion succeeds but serving fails, compare the serving framework’s supported format with the converted artifact.

Recognize unsupported combinations early

  • An “unknown model,” missing architecture, or unimplemented operator points to framework or model-code support.
  • A kernel or compute-capability error points to GPU architecture or an unsupported precision path.
  • A collective-communication or rank error points to GPU count, sharding, interconnect, or parallelism configuration.
  • An allocation error after successful initialization points more often to runtime memory than basic model compatibility.

Use the framework’s documented deployment path before attempting custom patches. A workaround that bypasses a model check may produce incorrect outputs or unstable performance even if the process starts.

How can I reduce DeepSeek latency without hiding the real bottleneck?

Measure the workload first. “Latency” can mean time to first token (TTFT), time to produce output tokens, or inter-token latency during streaming. A system can improve one while worsening another.

Separate prompt processing from token generation

  • TTFT: Time from request submission until the first generated token. Long prompts and queueing often dominate it.
  • Output-token throughput: How many generated tokens the service produces over time. This is useful for sustained generation and aggregate capacity.
  • Inter-token latency: The interval between streamed tokens, which affects how responsive output feels after generation begins.

Record prompt length, requested output length, concurrency, batch behavior, GPU model and count, framework release, precision, and context limit with every benchmark. The vLLM recipe’s sample figures describe its sample configuration; they are not portable promises for another server.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Choose tensor or data parallelism for the traffic pattern

The vLLM guidance says tensor parallelism is generally better for low-latency or low-load scenarios, while data parallelism is generally better under high load. Tensor parallelism splits work for a request across GPUs; data parallelism keeps separate model replicas so independent requests can be handled concurrently. Communication overhead, memory distribution, interconnect, and request shape can change the result.

For a latency-sensitive service, test a small number of concurrent requests and compare TTFT and inter-token latency. For a busy service, test the expected queue depth and measure output-token throughput, tail latency, and memory use. Do not claim an improvement until the same prompts, output limits, concurrency, hardware, and framework version have been used on both configurations.

Control queueing and context growth

When the model is fast at one request but slow with several users, the bottleneck may be scheduling or KV-cache pressure rather than raw compute. Set realistic maximum context and output limits, observe queue wait separately from generation time, and increase concurrency in controlled increments. A larger context window is a capability; it is not automatically the right production setting.

Decision axis Low-load, interactive service High-load service

Parallelism to test first Tensor parallelism, following the vLLM guidance Data parallelism, following the vLLM guidance
Memory focus Per-request KV cache and prompt-processing peaks Aggregate cache use, replicas, batching, and concurrent sequences
Benchmark pattern One to a few concurrent requests with production prompt lengths Expected peak concurrency and sustained request mix

This is a starting hypothesis, not a guarantee. A topology with slow GPU-to-GPU links, a long-context workload, or an unusual request mix can reverse the result. For multi-node serving, include network and collective-communication behavior in the test; a GPU count alone does not describe the deployment.

What are the most common self-hosting mistakes?

  • Using the activated-parameter number as the storage requirement: V3’s 37B activated parameters do not reduce the need to store the full checkpoint. The documented V3 FP8 weight estimate is about 671 GB before runtime memory.
  • Applying the 16-H100 figure to every DeepSeek model: That minimum belongs to NVIDIA’s V3/R1 FP8 TensorRT-LLM configuration.
  • Ignoring context and concurrency: A model can fit at startup and fail when KV-cache demand rises.
  • Copying a launch recipe across frameworks: SGLang, LMDeploy, TensorRT-LLM, vLLM, and LightLLM have different supported paths.
  • Assuming a model matrix entry is universal validation: Framework support does not guarantee every GPU, precision, context, or release combination.
  • Calling every slow response a compute problem: Queueing, prompt length, cache pressure, and parallelism can dominate latency.
  • Benchmarking with different workloads: A result is meaningful only when prompt lengths, output lengths, concurrency, hardware, and framework version match.
  • Overlooking platform scope: Linux and Python 3.10 are requirements for DeepSeek’s documented demo, while its Mac and Windows limitation is specific to that demo.

What is a reliable troubleshooting sequence?

  1. Freeze the configuration: Record checkpoint, format, framework release, GPUs, context, batch, concurrency, and operating system.
  2. Classify the failure: Startup load, request-time OOM, compatibility error, low-load latency, or high-load slowdown.
  3. Validate support: Check the named framework’s model matrix and deployment guide for the exact combination.
  4. Validate memory: Separate weight memory from activations and KV cache. For V3 FP8, begin with NVIDIA’s approximately 671 GB weight estimate and add runtime headroom.
  5. Run a one-request baseline: Use a short, known prompt to establish that loading and basic generation work.
  6. Increase one variable: Raise context, output length, batch, or concurrency separately and record the failure threshold.
  7. Test parallelism: Compare tensor and data parallelism against the same workload and metrics.
  8. Reproduce production conditions: Use the expected request mix, hardware, framework release, and concurrency before selecting a final configuration.

This sequence prevents a latency tuning change from masking a compatibility problem and prevents a cache-driven OOM from being misdiagnosed as an undersized checkpoint.

Frequently Asked Questions

Can I run full-size DeepSeek-V3 on one 80 GB GPU?

The cited V3 FP8 deployment guidance estimates about 671 GB for weights alone and lists 16 H100 80 GB GPUs as its minimum configuration for that TensorRT-LLM path. A single 80 GB card therefore cannot hold that documented full-size FP8 setup; smaller checkpoints or different formats must be evaluated from their own documentation.

Why does DeepSeek run out of memory only with long prompts?

Long prompts increase prefill activations and KV-cache use. If startup succeeds but a long request fails, lower the effective context, output limit, batch, or concurrency and then increase them one at a time to locate the runtime threshold.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Is vLLM always faster than TensorRT-LLM for DeepSeek?

The cited material does not establish an apples-to-apples winner. Performance depends on checkpoint, precision, GPU topology, framework release, prompt and output lengths, concurrency, and whether you measure TTFT, inter-token latency, or throughput.

Does DeepSeek’s Windows limitation mean every local implementation is unsupported?

No. The Linux, Python 3.10, and Mac/Windows statements apply to the repository’s documented demo. A separate framework may support another platform, but that support must be verified for the exact checkpoint and hardware.
