A credible AI company is more than a fast-rising share price or an impressive model demo. Evaluate it across six connected questions: are revenue and margins improving without unsustainable compute spending; does the technology deliver useful quality at an acceptable cost; are customers deploying it repeatedly and expanding usage; does the company possess defensible advantages; are safety, governance and resilience controls credible; and does the business fit the economic and regulatory context of its sector? Public data are incomplete for many AI firms, so confidence should fall when a company cannot substantiate revenue, users, contracts, model performance or capital commitments. The result is a risk-adjusted view of business quality rather than a bet on a single valuation multiple.
What are the six questions that matter more than the share price?
Use the same six lenses for every company, then record the evidence and your confidence in each answer. A high score in one area cannot cancel a severe weakness in another: strong capability may coexist with poor unit economics, and rapid adoption may depend on a supplier relationship the company does not control.

- Technical capability per dollar: Does the system solve the customer’s task reliably, securely and quickly at a cost that leaves room for a profit?
- Customer adoption and realized value: Have pilots become production workflows that renew, expand and produce measurable outcomes?
- Competitive durability: Are data rights, talent, distribution, integrations, ecosystems or switching costs difficult to copy?
- Governance, safety and resilience: Can the company identify harms, monitor performance, respond to incidents and provide human oversight?
- External and sector context: Do official indicators on capability, investment, adoption, productivity and labor support the company’s market assumptions?
Keep an evidence log. For every figure, label whether it is audited, contract-based, survey-derived, modeled or a proxy. That simple distinction prevents a precise-looking estimate from being mistaken for a fact.
How can I test whether the financial model is real?
Start with the quality of revenue, then connect it to costs and cash. AI revenue that is bundled into a broader cloud or software contract can look larger than the incremental economics attributable to AI.

Separate recurring, contracted and one-time revenue
Request a bridge from total revenue to AI-specific revenue. Identify subscription, usage-based, services and one-time licensing components; renewal dates; minimum commitments; and the share generated by the largest customers. Reconcile reported revenue with signed contracts, usage records and collections. A large booking without evidence of consumption or renewal is weaker than a smaller contract that expands every period.
Measure margins after the costs AI actually creates
Gross margin should include inference, hosting, energy, data licensing and support costs that are necessary to deliver the product. Contribution margin should also reflect variable implementation and customer-success work. If the company reports only a blended margin, estimate the AI segment separately and mark the estimate as such. Watch whether additional usage improves margins through scale or worsens them because every query requires expensive third-party compute.

Map operating cash burn, capital expenditure, committed capacity, equipment leases and prepayments to suppliers. A company can show accounting revenue while facing a cash gap caused by upfront GPU, data-centre or energy commitments. Compare cash and committed financing with the timing of expected collections, not just with the current quarter’s expense.
Check concentration and retention
Ask for revenue concentration by customer, sector and geography, plus gross and net retention where the business is subscription-based. Concentration is not automatically bad, but a single customer or channel can negotiate away the economics or leave abruptly. Retention should be tied to paid production usage rather than the number of accounts that completed a pilot.
| Financial lens | Evidence to request | Warning sign |
|---|---|---|
| Revenue quality | Contracts, renewal terms, usage records and AI-specific revenue bridge | Bookings or total company revenue presented without AI attribution |
| Unit economics | Inference, data, hosting, support and implementation costs by product | Blended margins that hide loss-making AI usage |
| Capital intensity | Compute commitments, capex plans, leases and energy exposure | Growth plan requires commitments larger than available funding |
| Customer dependence | Largest-customer share, retention and expansion data | Growth rests on one contract or one distribution partner |
How do I measure technical capability per dollar?
Do not substitute a leaderboard position for an evaluation of the tasks customers pay for. Stanford HAI distinguishes technical performance from economic and responsible-AI measurement, and notes continuing gaps in safety, fairness, transparency and governance.
Define the task before choosing a benchmark
Build a test set from real customer inputs, including difficult, ambiguous and adversarial cases. Measure accuracy or completion quality, factuality where relevant, refusal behaviour, robustness to input changes and the rate of human correction. A model that wins a general benchmark but fails the customer’s workflow is not a superior product.
Record latency, availability and cost together
For each task, log response time at the required percentile, service availability, tokens or compute consumed, and cost per successful output. Include retries, human review and failed calls in the calculation. Compare the full workflow cost with the customer’s current process, not only the model’s list price.
Assess model access and security
Determine whether the company controls the model, licenses it, or routes requests among third-party models. Check version stability, notice periods for changes, data-retention settings, isolation of customer data, access controls and incident reporting. Supplier dependence can erase an apparent technical advantage if a provider changes terms or capacity.

Track improvement without moving the goalposts
Freeze a representative evaluation set and publish the date, model version and test conditions for each run. A rising score is meaningful only when the task mix, cost assumptions and quality threshold remain comparable. Report both average quality and the tail of severe failures, because a low-frequency error can dominate the risk of a high-stakes use case.
Are customers receiving durable value or only running pilots?
Production deployment, repeat usage, expansion and quantified outcomes are stronger evidence than a long logo list. Ask what changed in the customer’s operations and whether the change persisted after the initial proof of concept.
Trace the path from pilot to production
For a sample of customers, record pilot start, production date, paid scope, renewal status, active users or transactions and the next planned expansion. Distinguish a technical trial from a workflow that employees rely on. A pilot that never receives a budget owner, service-level commitment or integration is not adoption.
Quantify the customer outcome
Seek measures such as cycle-time reduction, increased throughput, avoided costs, revenue lift or improved reliability, with the customer’s method and baseline. Attribute results carefully when several vendors or process changes contributed. Customer testimonials without a baseline or measurement period should carry limited weight.
Interpret the BCG finding correctly
Boston Consulting Group reported in 2024 that 22% of companies had advanced beyond proof of concept to generate some value, while 4% were creating substantial value. Those are results from BCG’s study, not a universal market conversion rate. Use them as context for the difficulty of turning experimentation into material returns, not as a forecast for an individual company.
Look for expansion that follows value
Net expansion is most credible when additional seats, workflows or transaction volume follow a measured benefit. Discounts, free capacity and acquisitions can inflate growth without proving that customers would pay for the product on its own.

What creates a moat around an AI company?
A moat is a set of advantages that remains valuable after competitors improve their models. Evaluate each advantage for legal durability, replacement cost and evidence that it improves customer economics.
Data rights and proprietary feedback
Verify that the company has permission to collect, use and retain training or customer data. Proprietary data are useful only when they are high-quality, refreshed and legally usable. Feedback from deployed workflows can improve performance, but the advantage weakens if customers can export the same data or if open models reach comparable quality.

Talent and operating know-how
Assess dependence on a few researchers, engineers or salespeople; hiring and retention; and the ability to operate large-scale training and inference systems. Scarce expertise can be an advantage, but it is also a concentration risk when key people or suppliers can leave.
Distribution and workflow integration
Products embedded in a customer’s identity, data, approvals and daily processes are harder to replace than standalone chat interfaces. Examine implementation time, integration depth and whether the customer can switch providers without rebuilding its workflow.

Ecosystem control and competitive pressure
Map relationships with cloud, chip, data and channel suppliers. Compare the company with open models and bundled offerings from larger platforms that can subsidize AI features with other businesses. A technical lead without distribution or cost advantage may not persist.
The U.S. Government Accountability Office groups the surrounding environment into science and technology, human capital, governance and economy. Use those categories to test whether a claimed moat depends on conditions outside management’s control.
How should I assess governance, safety and operational resilience?
Governance is an operating capability, not a marketing statement. Review artifacts, ownership and results across the model lifecycle.
Inspect impact and risk assessments
Ask which use cases are approved, restricted or prohibited; how impact assessments are performed; and who can stop a deployment. Assess fairness, privacy, explainability and misuse risks for the actual product, not only for a research model.
Verify monitoring and human oversight
Look for production monitoring, drift thresholds, red-team or independent testing, escalation paths and records of corrective action. High-impact decisions need a human review process with authority to override the system, plus evidence that reviewers are trained and that overrides are tracked.
Test cyber and third-party resilience
Review access controls, secrets management, incident response, backup and recovery, model and data provenance, and dependencies on external model, cloud or data providers. Ask how service continues during an outage or a supplier policy change.

Apply the OECD due-diligence sequence
The OECD’s 2026 framework says to embed responsible-business conduct in policies and management systems; identify and assess adverse impacts; cease, prevent and mitigate impacts; track implementation and results; communicate actions; and provide or cooperate in remediation when appropriate. Evidence of a policy without tracking, communication or remediation is incomplete diligence.
The Financial Stability Board’s 2025 report similarly states that, when selecting AI models or systems, financial institutions consider business objectives, operational and technical needs, and the materiality and risks of AI use cases. That principle is useful beyond finance: match control intensity to the consequences of failure.

Which external indicators help put an AI company in context?
Company projections should be checked against independent measures, while keeping sector estimates separate from audited disclosures. The Federal Reserve proposes three indicator groups: capability and cost; firm investment and adoption; and productivity and labor. Use all three because technical progress can accelerate while customer economics or labor effects lag.
Capability and cost indicators
Track relevant model performance, inference prices, energy use and availability over time. Falling market prices can expand demand but also compress a provider’s margins.
Investment and adoption indicators
Compare the company’s capital spending, hiring and deployment claims with sector investment and adoption data. A market growing mainly through experiments may not support the revenue curve implied by a mature-production forecast.
Productivity and labor indicators
Check whether claimed efficiency gains appear in output, staffing, task mix or service quality. Productivity effects can be delayed, uneven across industries and difficult to attribute to one vendor.

The UK Department for Science, Innovation and Technology’s 2025 AI Sector Study estimated 5,800 AI companies, £23.9 billion in AI-related revenue and £11.8 billion in gross value added for 2024. These are modeled sector estimates, not audited totals for every company. They provide scale context but cannot validate an individual firm’s revenue or valuation.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How do I compare two AI companies consistently?
Use one scorecard and write a short evidence note for every cell. Do not let a single benchmark, valuation multiple or user count stand in for the matrix; the OECD documents major gaps in public revenue and effective-user data for leading AI companies.
Best Value
| Axis | Questions to answer | Preferred evidence |
|---|---|---|
| Business model | Is it a model provider, infrastructure company, application vendor or services firm? | Segment reporting, contracts and product architecture |
| Revenue quality | What is recurring, contracted, usage-based or bundled? | Renewals, usage, concentration and AI-specific revenue bridge |
| Growth and margins | Does growth improve contribution economics? | Segment gross margin, burn, capex and cash runway |
| Capability per dollar | Does it meet the task’s quality, latency, security and cost threshold? | Reproducible task tests and full workflow cost |
| Customer adoption | Are deployments live, renewed and expanding? | Production references and quantified outcomes |
| Ecosystem control | Who controls data, distribution, compute and integrations? | Rights, contracts, switching analysis and supplier map |
| Governance maturity | Can the company prevent, detect and remediate harm? | Impact assessments, monitoring, incident records and oversight |
| Capital intensity | How much funding and capacity are required to grow? | Commitments, leases, energy exposure and financing plan |
| Regulatory and supplier exposure | Could rules or concentrated vendors change the economics? | Jurisdiction map, compliance controls and dependency analysis |
Score each axis on a consistent scale only after writing the evidence note, and show a confidence grade beside the score. A low-confidence high score should not be treated as equivalent to a well-documented one.
What is a practical diligence process when data are opaque?
Use the following sequence to turn incomplete public information into a transparent decision record.
- Define the use case and decision horizon. Specify the tasks, acceptable failure modes, expected deployment date and whether you are assessing a supplier, partner or investment.
- Classify the business model. Separate model, infrastructure, application and services economics before comparing growth or margins.
- Build the financial bridge. Reconcile reported revenue to AI-specific contracts, usage, retention, concentration, variable costs, burn and commitments.
- Run task-relevant technical tests. Freeze test data, record model versions and measure quality, reliability, latency, security and cost per successful output.
- Verify customer reality. Sample production deployments, renewals, expansion and quantified outcomes; discount unverified pilot and logo counts.
- Map the moat and dependencies. Document data rights, talent, distribution, integrations, open-model pressure and concentrated suppliers.
- Review governance evidence. Check impact assessments, monitoring, human oversight, cyber controls, incident response, communication and remediation.
- Stress-test scenarios. Model a supplier price increase, capacity constraint, model-quality regression, customer loss, regulatory restriction and delayed collections. Record which assumptions break first.
- Assign confidence. Mark every conclusion as high, medium or low confidence according to source quality, recency, independence and completeness. Missing data lowers confidence; it does not justify a favorable assumption.
What should I do when revenue and user data are unavailable?
Use proxies, but name them and keep them separate from direct measures. The OECD notes that public revenue and effective-user data are unavailable for many leading AI companies, so analysts often rely on inputs, costs, capability rankings, downloads, traffic estimates or modeled revenue.
Rank proxies by decision usefulness
Contracted production usage and audited segment revenue are closer to economic reality than downloads or web traffic. Capability rankings can indicate technical progress but not willingness to pay. Inputs such as compute capacity and hiring show investment, not successful commercialization. Modeled revenue can frame a market but should never be presented as company disclosure.
Use triangulation instead of a single estimate
Compare at least two independent signals and explain why they might disagree. For example, rising traffic with flat paid usage could indicate experimentation rather than monetization; high compute commitments with weak gross margin could indicate growth purchased at unsustainable cost.
Adjust the decision for uncertainty
When key figures cannot be verified, widen the range of outcomes, lower the confidence grade and demand a larger margin of safety. Opacity is itself a diligence finding because it limits the ability to test claims.
What mistakes make AI-company analysis unreliable?
- Anchoring on the stock price: A rising or falling quote says little about unit economics or durability.
- Counting pilots as customers: A proof of concept is not a renewed production contract.
- Using leaderboard rank alone: Task fit, reliability, latency, security and cost determine economic value.
- Mixing bundled revenue with AI revenue: Cloud or legacy products can conceal the incremental economics of AI.
- Ignoring capital intensity: Compute, energy, data and supplier commitments can consume cash ahead of revenue.
- Treating policies as controls: Governance requires monitoring, escalation, communication and remediation evidence.
- Presenting modeled totals as audited facts: Sector estimates and survey results need their publisher and year attached.
- Filling gaps with assumptions: Missing users, contracts or costs should reduce confidence rather than be inferred from publicity.
Can this framework decide whether an unnamed company is a good investment?
No. It structures diligence and exposes the assumptions behind a conclusion, but a company-specific judgment requires current filings, contracts, customer evidence, technical evaluations, capital structure and jurisdiction-specific legal facts. The appropriate output is a documented range of scenarios with explicit confidence, not a universal buy-or-avoid verdict.
Frequently Asked Questions
What if an AI company refuses to disclose customer names?
Ask for anonymized evidence instead: contract duration, renewal or churn data, usage cohorts, concentration bands and independently verifiable outcome measures. A confidentiality restriction can be legitimate, but the company should still explain how the figures were calculated and allow consistency checks across periods.
How often should an AI-company scorecard be updated?
Update it when a model version, major supplier contract, pricing policy, regulation, financing event or material customer renewal changes. At minimum, refresh financial and adoption evidence with each reporting period and rerun task tests after material system changes.
Can a non-technical analyst evaluate model quality?
Yes, by defining the customer task and partnering with a qualified evaluator to design reproducible tests. The analyst can then compare quality, failure severity, latency and cost against the business threshold without needing to build the model.
