Evaluate an AI vendor against the specific job you plan to use it for—not a generic claim that its service is secure or compliant. First define the use case and data involved, then map the service and its suppliers, verify relevant security and privacy controls, clarify legal roles, document contract protections, and plan for ongoing monitoring and exit. The right evidence and safeguards depend on the deployment, data, jurisdiction, and consequences of failure.

What should an AI vendor evaluation establish?

A useful evaluation should show whether a particular service is suitable for a particular use—not certify a vendor as universally safe. A provider may be an acceptable fit for a low-risk internal task and an unsuitable fit for a system that handles sensitive personal information or informs consequential decisions.

Use a documented, use-case-based assessment. NIST’s Generative AI Profile, AI 600-1, recommends assessing suppliers and services in context, while the UK Information Commissioner’s Office (ICO) advises examining the processing relationships and wider supply chain. A certification or general “AI compliant” statement is evidence to examine; it does not by itself establish that the service meets your organization’s needs or legal duties.

  • Scope: the task, users, affected people, data, integrations, and consequences of errors or exposure.
  • Data flow: what enters and leaves the service, who can access it, where it goes, how long it remains, and whether it is used for training or service improvement.
  • Controls and accountability: security evidence, privacy roles, contract commitments, and a plan for changes, incidents, and service exit.

This is a procurement and risk-management framework, not legal advice or a vendor ranking. Applicable obligations vary by jurisdiction, sector, and use.

  • [Deep Bass with Clear Vocals] High-performance drivers produce punchy bass while keeping vocals clean and detailed for everyday listening.

How do you define the use case and its risk?

Write down the intended use before comparing providers. Without a clear scope, it is difficult to judge whether a vendor’s controls, evidence, or contractual terms are adequate.

Record the deployment context

  • Purpose and task: what the AI service is expected to do, and whether it advises, generates, classifies, or takes action.
  • Users and affected people: who operates it and who may be affected by its outputs or decisions.
  • Data: categories of information involved, including personal or sensitive data where applicable.
  • Technical setup: deployment model, connected systems, integrations, and the organizational content the service may reach.
  • Impact: likely consequences of an inaccurate output, service outage, unauthorized access, or data exposure.

Use those facts to set acceptable risk and decide what evidence is required before approval. The ICO says security measures should reflect the risks of the specific processing activity; there is no one-size-fits-all approach. Its guidance on security and data minimization in AI is marked as under review following the Data (Use and Access) Act, so check current law and guidance for the relevant UK deployment.

How do you map data flows and the AI service chain?

Ask the vendor to describe every service component and party that may handle organizational content. Assessing only the company named on the order form can miss the suppliers, transfers, logs, or support processes that affect the data.

Trace information from input through deletion

Request a written account of what happens to prompts, uploaded files, outputs, usage records, and support data. For each category, establish whether it is stored, logged, transferred, retained, or used for model training or service improvement, and how deletion works.

  1. Inputs and outputs: identify what the service receives and produces, including files or content passed through integrations.
  2. Logs and support access: ask what is recorded and whether vendor staff or support providers can access organizational content.
  3. Storage and transfers: identify locations and transfers relevant to your organization’s requirements.
  4. Suppliers: list subprocessors and other suppliers involved in delivering the service, including those with access to content.
  5. Retention and deletion: establish the retention periods and deletion process for each relevant data type, including at the end of the service.
  6. Training and improvement: determine whether submitted data can be used to train models or improve the service, and document the permitted use.

Include the return or deletion path in the exit plan, not just the normal operating flow. The ICO advises considering the whole supply chain and formally documenting the parties’ processing relationship. NIST AI 600-1 also recommends maintaining an inventory of third parties with access to organizational content.

Document responsibility, not just the vendor list

For each party, record its role, the data it handles, the service function it performs, and the relevant contract or privacy terms. The ICO’s guidance on AI contracts and third parties emphasizes documenting processing relationships and considering the whole supply chain.

What security and resilience evidence should you request?

Ask for evidence that covers the service and deployment you are actually evaluating. A control description or assurance document is useful only if its scope, currency, and relevance to your data and service are clear.

Match evidence to the risks you identified

  • Access control: how access to organizational content is restricted and managed.
  • Encryption and key handling: what protections apply to data and how keys are handled.
  • Vulnerability handling: how vulnerabilities are reported, assessed, and remediated.
  • Incident response: how the vendor detects, responds to, and reports incidents, including those involving suppliers.
  • Resilience: service dependencies, continuity arrangements, and how the provider handles outages or supplier failure.
  • Independent assurance: what assessment or certification applies, which service components it covers, and what it does not establish.

Ask how the provider will report material changes to the service or its suppliers as well as incidents. The Australian Cyber Security Centre advises discussing shared responsibilities early, assessing security posture and data practices, and requiring supplier reporting and response for vulnerabilities and incidents. Its AI and machine-learning guidance addresses security, data handling, and supply-chain risk.

NIST’s SP 1326 supplier due-diligence quick-start guide, published in 2026, frames supply-chain review around ownership and control, provenance, resilience, foundational cyber practices, and supplier tiers. NIST AI 600-1 also recommends assessing AI vendors and services against incident or vulnerability databases. These are assessment inputs—not substitutes for checking whether the specific service and evidence fit your use case.

How do you assess privacy roles and compliance fit?

Identify the jurisdictions and sector requirements relevant to your deployment, then determine who decides why and how personal data is processed. A vendor’s general privacy statement does not, on its own, settle your organization’s responsibilities.

Resolve the processing relationship

  • Identify the purposes and means of processing and the role each party performs.
  • Document what personal data is involved and how minimization, retention, and deletion will work.
  • Determine how requests concerning individuals’ rights and other privacy duties will be handled.
  • Record how each party supports accountability and what information is communicated through privacy information.

The ICO recommends formally agreeing roles in contracts and communicating them through privacy information. Confirm the current legal position with counsel or the responsible compliance team for the jurisdictions and sectors involved. The ICO guidance cited here is UK-specific; it should not be treated as a statement of requirements elsewhere.

For a broader organizational risk-management reference, ISO/IEC 23894:2023 describes guidance for integrating AI risk management into organizations that develop, produce, deploy, or use AI systems. It is a framework reference, not proof that a vendor meets a buyer’s requirements.

What should the contract and approval record include?

Put important data, security, assessment, and exit commitments in writing, and record any conditions that must be met before approval. NIST AI 600-1’s suggested action GV-6.1-006 says: “Include clauses in contracts which allow an organization to evaluate third-party GAI processes and standards.”

Capture the terms that govern the actual risks

  • Permitted data use: what the vendor may do with submitted data, including model training or service improvement.
  • Roles and safeguards: the parties’ processing roles and agreed security and privacy measures.
  • Assessment rights: what information or evaluation access your organization can request about third-party processes and standards.
  • Incidents and vulnerabilities: notification and response commitments, including relevant supplier events.
  • Subcontracting: how subprocessors are handled and how material supplier changes are communicated.
  • Retention, deletion, and exit: what is retained, how deletion or return works, and what support is available when the service ends.
  • Changes and performance: how material service changes are addressed and, where appropriate, what accuracy-related KPIs or service levels apply.

Where outputs affect people or consequential decisions, request documentation relevant to accuracy and potential bias, and decide how those limitations will be assessed in the intended use. The ICO recommends considering accuracy-related KPIs or service levels where appropriate and obtaining documentation relevant to accuracy and potential bias.

Define approval conditions before procurement is complete

Record the evidence reviewed, the person responsible for the service, unresolved issues, and any required remediation. Set explicit conditions that block approval or require a change in use—for example, an unresolved question about data use, an unassessed supplier dependency, or missing evidence needed for the deployment’s risk level. The acceptable conditions should follow from your organization’s scope and risk decision, rather than a universal checklist score.

How should you compare vendors on a shortlist?

Compare viable providers against the same documented use case and evidence standard. The table below is a decision framework synthesized from NIST supplier and procurement guidance, ICO contract and processing guidance, and government cybersecurity guidance; these sources do not provide a head-to-head vendor ranking.

Comparison area Questions to resolve
Data handling and privacy What data is collected, retained, transferred, used for model improvement, and deleted? Which parties process it, and where?
Security evidence What controls and independent evidence cover the service in scope? How are access, vulnerabilities, and incidents handled?
Supply-chain transparency Which suppliers and components are involved? Can the organization assess material changes and dependencies?
Contractual protections Are roles, permitted uses, notification duties, assessment rights, retention, deletion, and exit terms documented?
Operational resilience What happens during an outage, incident, or supplier failure? Is there a workable fallback?
Use-case fit Can the vendor provide evidence that performance, accuracy, limitations, and operational controls suit the intended use?

Compare the answers and evidence, not the marketing language. If a cell cannot be resolved, record the gap and decide whether it is acceptable, requires remediation, or prevents approval.

How do you monitor an AI vendor after approval?

Approval is a point in the relationship, not the end of due diligence. Assign an owner, keep an inventory of approved providers, and revisit the assessment when the service, data, suppliers, or use changes.

Set up a lifecycle review

  • Track incidents, vulnerabilities, material service changes, and supplier changes.
  • Reassess when a new use case, data category, integration, or affected population changes the original risk picture.
  • Maintain a contingency process for failure or incidents, especially for high-risk third-party AI dependencies.
  • Confirm that the service still meets its documented approval conditions and contract commitments.

NIST AI 600-1 recommends ongoing monitoring in AI acquisition, use-case-based supplier frameworks, ongoing assessments and alerts, and contingency processes for failures or incidents involving high-risk third-party AI systems. The UK government’s Code of Practice for the Cyber Security of AI calls for external-provider due diligence and threat management throughout the lifecycle.

What can certifications and standards prove?

They can provide relevant evidence, but they do not resolve every question about a particular AI deployment. Check what system, organization, controls, and period the evidence covers, then compare that scope with your data flow and risk requirements.

ISO/IEC 23894:2023 is guidance for integrating AI risk management; it is not a vendor pass/fail test. Likewise, a general compliance statement does not establish that your organization’s processing roles, permitted data use, supplier chain, incident terms, or deletion needs are covered. Treat assurance as one part of a wider evaluation, alongside service-specific evidence, contracts, and operational planning.

What evidence does the reviewed guidance establish?

The official sources used for this framework provide procurement, privacy, cybersecurity, and risk-management guidance. They do not establish that a particular vendor is secure, that one certification is sufficient, or that any individual deployment complies with every applicable law. No relevant named statistic or quantitative benchmark is established by these sources, so vendor-risk percentages or breach-rate figures should not be inferred from this guidance.

Frequently Asked Questions

How should we ensure AI training data is secure?

Clarify whether data submitted to the service can be reused for training or service improvement, and make the permitted use explicit in the agreement. Also establish who can access the data, how it is retained or deleted, and which suppliers handle it; training-data questions should be considered alongside the service’s broader data flow.

Does a security certification mean an AI vendor is compliant?

No single certification establishes that a vendor’s service fits every deployment or satisfies every legal obligation. Check the assurance scope and date, then assess service-specific data handling, supplier access, contract terms, and the rules that apply to your use.

When should we reassess an approved AI vendor?

Revisit the assessment when the use case, data, integration, service, or supplier chain changes, and when an incident or vulnerability could affect the original risk decision. Set the review triggers and responsible owner in the organization’s approval record so reassessment is not dependent on informal awareness.
