Evaluate AI and robotics vendors with one written scorecard tied to your exact production use case, not with a generic demo or brochure. Require evidence for the proposed robot, controller, end-effector, software version, interfaces and deployment conditions. Compare technical fit, application safety, integration, OT cybersecurity, AI performance, human oversight, lifecycle support and contractual accountability. Convert every important claim into a measurable requirement with a test method, pass threshold, owner and acceptance record before you issue a purchase order.

This approach lets engineering, operations, safety, IT/OT security and procurement make the same decision from traceable evidence. It also exposes responsibilities that are often hidden between the equipment maker, system integrator, plant owner and service providers.

What should a factory-automation vendor scorecard contain?

A useful scorecard covers the complete physical, digital and organizational system. Score a vendor only on evidence that applies to the proposed configuration and your operating conditions.

Evaluation axis Evidence to request How to compare proposals
Use-case fit Task analysis, cycle-time assumptions, environmental limits, product mix and layout assumptions Whether the design addresses the actual line and operating envelope
Safety Application hazard analysis or risk assessment, safeguards, safety functions, manuals, training and validation records Completeness, application specificity, traceability from hazard to control and acceptance evidence
Integration Architecture and interface list for existing controls and equipment, dependencies and responsibility matrix Demonstrated compatibility and a test plan for the actual plant configuration
Cybersecurity Product-security evidence, authentication, update and vulnerability handling, change control, support lifecycle and responsibility mapping Evidence against plant risk requirements and applicable ISA/IEC 62443 practices; a logo or assertion alone is not proof
AI performance Representative test protocol, data and operating assumptions, thresholds, error modes and human-escalation process Results on your task and conditions, including edge cases and consequential failures
Governance Named risk owner, incident process, model or provider change process, notice and revalidation terms Clarity and enforceability of change, notification and rollback obligations
Lifecycle and commercial terms Service response, parts, training, software maintenance, end-of-support, warranties, data rights, subcontractors and exit support Total lifecycle obligations and measurable service commitments, not just initial price
Acceptance FAT, SAT and SIT plan, test cases, completion criteria, records and site sign-off Whether failures block payment or acceptance and who must remedy them

Give each row a named evaluator and a required evidence date. A proposal that cannot supply an answer should be marked “not established,” not silently treated as low risk.

How do you define the production use case before contacting vendors?

Write the production brief first. Vendors can otherwise optimize a demonstration for a simplified task that does not represent your line.

Describe the task and operating envelope

  • Identify every task the system will perform, including loading, unloading, inspection, changeover, cleaning, fault recovery and maintenance access.
  • State target cycle time, takt assumptions, uptime or availability objective, batch size, product variation and allowable scrap or rework.
  • Record part dimensions, tolerances, weight, surface finish, presentation method and expected changes during the contract term.
  • Document temperature, dust, moisture, vibration, lighting, washdown, electromagnetic conditions and any hazardous substances.
  • Draw the cell and adjacent traffic, including operators, mobile equipment, material flow, utilities and emergency egress.

Define outcomes and constraints

Translate “automate this process” into measurable outcomes such as a cycle-time ceiling, a maximum false-reject rate, a required detection rate for specified defects, or a recovery time after a stoppage. Identify constraints that are not negotiable: existing PLCs, network zones, safety devices, maintenance skills, available utilities, floor loading and permitted production downtime.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Assign responsibilities early

Name the plant owner of operational risk, the safety authority, the controls and network owners, the integrator, the equipment supplier and any remote-service provider. State who supplies guarding, who validates safety functions, who approves software changes and who can authorize a restart after an incident. These assignments become contract obligations rather than assumptions.

How can you turn vendor claims into testable requirements?

Use a claim-to-evidence register. Every material statement should have a scope, method and pass condition before it influences selection.

Register field What to record
Claim or need The vendor statement or your required outcome, written without marketing language
Configuration scope Robot model, controller, end-effector, sensors, software and options covered
Conditions Parts, speeds, lighting, network, temperature, staffing and other test assumptions
Evidence Test report, drawing, log, manual, certificate, demonstration recording or reference installation
Method and threshold Exact procedure, sample size, tolerance, response time or failure limit
Verification status Independently verified, vendor demonstrated, customer witnessed or still unverified
Owner and date Person responsible for checking it and the date or software revision to which it applies
Remedy Retest, corrective work, price holdback, replacement or termination right if it fails

Separate average performance from consequential failures. A high average accuracy does not compensate for one undetected condition that can injure a person, damage equipment or release defective product. Require vendors to disclose known limits, failure modes, confidence thresholds and the behavior when data or a dependency is unavailable.

What belongs inside the system boundary?

Map the entire system before comparing products. The boundary includes more than the robot arm and its quoted software.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Robot manipulator, controller, teach pendant, end-effector, fixtures and tooling.
  • Sensors, vision devices, safety scanners, light curtains, interlocks and emergency-stop circuits.
  • PLCs, motion controllers, HMIs, historians, manufacturing-execution links and other plant interfaces.
  • AI models, inference hardware, training or reference data, APIs, cloud services, data stores and identity systems.
  • Industrial networks, firewalls, remote-access paths, backup systems and time synchronization.
  • System integrators, commissioning firms, cloud or model providers, maintenance contractors and other service providers.

For each connection, record protocol, owner, data direction, latency or availability dependency, authentication method, update path and failure behavior. Draw both a physical boundary and a data-flow diagram; a cloud API that appears optional in a sales call may be required for diagnosis or model inference in production.

How do you evaluate application safety?

Evaluate the safety case for the complete application: robot, controller, end-effector, interfaces, other equipment, work environment, tasks and people. A general product safety statement cannot replace an application-specific risk assessment, safeguards and validation.

Use the applicable standards and law

ISO’s current catalog lists ISO 10218-1:2025, edition 3 published in February 2025, for industrial-robot safety requirements, and ISO 10218-2:2025 for robot applications and cells. Check the purchased standard’s scope and current revision directly, and determine which editions and legal requirements are adopted where the cell will operate. The ISO robotics sector page is a useful starting point, not a substitute for the standard itself.

For a U.S. deployment, the OSHA Technical Manual, Section IV, Chapter 4 describes an industrial-robot application as a system extending to the controller, teach pendant, end-effector, sensors, communications and integrated equipment. OSHA’s guidance says the assessment should cover tasks, programming, environment, installation, worker errors, maintenance, malfunctions, emergency conditions and worker functions. It also says risk-reduction measures must be verified and validated; a visual inspection alone is not enough. OSHA’s listed standard editions can lag revisions, so use it as U.S.-oriented guidance while checking current law and adopted standards.

Request an evidence package

  • Application hazard analysis or risk assessment that names hazards, affected people, safeguards and residual risk.
  • Safety-function descriptions, performance calculations, circuit diagrams, reset and restart logic, and validation records.
  • Guarding and access-control drawings, safe-speed or safe-position behavior, emergency-stop design and lockout procedures.
  • Instructions for installation, programming, maintenance, cleaning, recovery from faults and changes to tooling or product.
  • Training requirements and a list of tasks requiring qualified personnel.
  • Integrator responsibilities for design, implementation, validation and site acceptance.

Make the integrator’s assessment, safeguards and site validation explicit in the work scope. Require unresolved hazards to block acceptance, with a named person authorized to accept residual risk.

How should you assess OT cybersecurity?

Cybersecurity is shared work among the asset owner, product supplier, integrator and service providers. Ask each party for its scope, evidence, lifecycle commitments and handoff points instead of treating a certification logo or a generic security statement as proof.

Map controls to the plant risk

The ISA/IEC 62443 series describes requirements and processes for securing industrial automation and control systems. Use the series to allocate zones, conduits, roles and lifecycle activities appropriate to your plant. The NSA joint guidance announced January 13, 2025 offers prompts for selecting secure OT products. NIST SP 1800-10 (March 2022) gives manufacturing ICS examples such as behavioral-anomaly detection, application allowlisting, file-integrity checking, change control and user authentication and authorization. These are evaluation prompts, not a claim that every factory needs every control.

Ask suppliers precise questions

  • Which accounts, services, ports, protocols and remote-access paths are enabled by default, and how are they disabled or restricted?
  • How are operators, engineers, service technicians and APIs authenticated and authorized? Is multifactor authentication available for remote access?
  • How are vulnerabilities reported, triaged, disclosed and remediated? What security-update support period applies to each software and hardware version?
  • Can the plant approve, test and roll back updates? What backups, restore procedures and integrity checks are supplied?
  • What logs are produced, where are they stored, how long are they retained and who can access them?
  • What data leaves the site, for which purpose, through which provider and under whose retention and deletion policy?
  • Which subcontractors can access the system, and how are their credentials, devices and work sessions controlled?

Put the answers in a responsibility matrix. The plant should not discover during an incident that the vendor owns a cloud service while the integrator owns the gateway and neither owns the identity directory.

How do you test AI performance in real factory conditions?

Run a controlled proof of capability using representative tasks, normal operating conditions, edge cases and harmful failure modes. A benchmark or polished demonstration is not production validation.

  1. Freeze the test configuration. Record model version, firmware, camera or sensor settings, prompts or thresholds, data sources, network dependencies and any human intervention.
  2. Build a representative test set. Include normal product variation, shifts, lighting changes, contamination, occlusion, damaged parts, rare but credible defects and out-of-sequence events.
  3. Define measures before testing. Specify cycle time, availability, detection or classification thresholds, false accepts, false rejects, recovery time and maximum allowed unsafe or uncontained behavior.
  4. Test edge and failure conditions. Disconnect or delay a dependency, present an unknown part, corrupt a sensor input, lose communications and exercise restart, maintenance and manual-bypass paths.
  5. Record human decisions. Measure how an operator is alerted, what information is shown, how quickly a person can intervene and what happens when confidence is low.
  6. Repeat after changes. Re-run the agreed tests after a model, provider, API, firmware, sensor, lighting, product or process change that could affect performance.

Ask for the model and provider inventory, data flows, operating assumptions, performance limits, escalation routes, incident process and change-notification terms. The AI TrustMark supplier evaluation guide likewise emphasizes separating claims from evidence, checking that evidence applies to the exact deployment, understanding dependencies, testing in context and examining human oversight.

What should you compare for interoperability and integration?

Compare demonstrated compatibility with your installed controls, not the number of protocols listed in a brochure.

Build an interface matrix

Interface Questions for the vendor and integrator
Control and motion Which PLC, fieldbus or motion protocols are supported? Who writes the logic, and how are safety and standard control traffic separated?
Data and IT What APIs, historians, manufacturing-execution links and file formats are required? Are cloud services mandatory?
Safety How do gates, scanners, emergency stops, safe torque off and reset signals interact with existing safety controllers?
Physical utilities What power, air, network, heat-dissipation, floor loading and mounting provisions are required?
Operations How are recipes, product changeovers, alarms, backups and user permissions transferred to the plant’s procedures?

Require an architecture drawing, tag and signal list, protocol specifications, latency or availability assumptions, and a responsibility matrix for every interface. Include integration tests with the real PLC and network in FAT or SIT; a simulator can hide timing, addressing and failure behavior that appears at the plant.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What AI governance and change-control terms belong in the contract?

Contractual language must make changes visible and reversible. Identify who owns an incident and who can approve a model, provider, API or infrastructure change.

  • Inventory and data: List models, providers, versions, training or reference data, cloud regions, subprocessors, data retention and deletion rights.
  • Human oversight: Define when a person must review, override or stop an automated decision, and how the system records that action.
  • Change notice: Require advance notice for material model, firmware, API, dependency, hosting or data-policy changes, with the affected configuration identified.
  • Revalidation: Specify which tests must be repeated, who pays for them, and whether production use is paused until results pass.
  • Incident handling: Set notification time, investigation access, evidence preservation, containment duties, communications authority and corrective-action deadlines.
  • Rollback and continuity: Require a supported prior version or safe manual mode, backup and restore procedures, and a tested way to operate if a cloud or API is unavailable.

Do not accept a clause that lets a supplier change a dependency without giving you a practical way to test, reject or roll back the change.

How do FAT, SAT and SIT fit into acceptance?

Use a staged acceptance plan with prerequisites, thresholds, records and sign-off authority. The ISA-105 framework describes factory acceptance testing at the vendor site, site acceptance testing on location and site integration testing before startup.

Stage Purpose Minimum contract content
FAT Verify equipment and software against agreed tests before shipment Test configuration, simulated or representative materials, pass thresholds, punch-list rules and witnessed records
SAT Confirm installation, utilities, safeguards and operation at the plant Site prerequisites, safety validation, operator procedures, environmental conditions and retest obligations
SIT Prove interfaces and integrated behavior with surrounding systems PLC and network tests, alarms, data flows, recovery scenarios, performance limits and sign-off authority

The ISA-105 series page lists ANSI/ISA-62381-2026 and IEC 62381:2024; confirm the scope and edition that apply to your project. Define whether a failed test blocks payment or acceptance, how a punch list is prioritized, who supplies corrective work, and when a retest is due. How should you compare lifecycle and commercial obligations?

Compare the cost and risk of operating the system for its full support life, not only the purchase price.

Term Questions to make measurable
Service levels What are response and restoration targets by severity, coverage hours, escalation path and exclusions?
Parts and repairs Which spares are recommended, how long are they stocked, and who can repair or replace a failed component?
Training Who trains operators, programmers, maintenance and safety staff, and what refresher or advanced training is included?
Software maintenance What versions are supported, how are patches tested, and when does support end?
Warranty and performance Which measured outcomes are warranted, for what conditions, and what remedy applies if they are missed?
Data and intellectual property Who owns production data, logs, labels, configurations and improvements, and can the plant export them?
Subcontractors Which parties may access the system, and do they accept the same security, confidentiality and service duties?
Exit and transition How will credentials, source or configuration files, data, backups, tooling and training be transferred if the relationship ends?

Require prices and obligations for commissioning, travel, retraining, model revalidation, security updates and decommissioning to be visible. A low initial quote can shift substantial cost into mandatory cloud services, proprietary spares or undocumented specialist support.

How can a team score vendors without hiding critical risks?

Use a simple, auditable score for comparison, but let safety, security and acceptance gates override a high total.

  1. Set the evaluation axes and assign weights according to the consequences and effort of your use case.
  2. Score only documented evidence: for example, 0 for no evidence, 1 for a broad assertion, 2 for product-level documentation, 3 for a witnessed representative test, 4 for independently checked application evidence and 5 for repeated evidence under agreed conditions.
  3. Record the evidence reference, configuration, date, evaluator and unresolved assumption beside every score.
  4. Mark non-negotiable requirements as pass or fail rather than allowing points in another category to compensate.
  5. Run sensitivity checks: see whether the shortlist changes when uncertain claims are scored at their worst credible value.
  6. Publish an exception list with an owner, due date, interim control and decision authority.

Use the score to organize a decision, not to create false precision. A vendor with a lower weighted total may be the only one that can meet a safety or integration gate.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What should happen at site acceptance and after startup?

Site acceptance is the point at which you verify that the installed system matches the contracted design, not a ceremonial signature.

  1. Check delivered hardware, software revisions, network addresses, safety devices, guarding, manuals and training against the approved configuration.
  2. Run the agreed safety validation, interface tests, production trials, edge cases, recovery procedures and cybersecurity checks.
  3. Log every deviation, assign a remedy and retest failed cases. Do not close a punch-list item with a verbal assurance.
  4. Obtain sign-off from operations, engineering, safety, IT/OT security and the vendor or integrator’s authorized representative.
  5. Store risk assessments, drawings, source or configuration files, test results, logs, software hashes or versions, training records and acceptance decisions where the plant can retrieve them.
  6. Schedule periodic reviews of performance, incidents, access, vulnerabilities, model or dependency changes, spare parts and support status.

Review controls again after a product change, new tooling, layout change, process change, incident or change in applicable requirements. A cell that was acceptable at commissioning can become a different application when its task, people or connected systems change.

What are the most common vendor-evaluation mistakes?

Choosing the best demo

Why it fails: A scripted demonstration omits variation, faults, maintenance and human interaction.
Correction: Use your parts, layout, shifts and edge cases under a witnessed protocol with written thresholds.

Scoring the robot instead of the application

Why it fails: Safety and performance depend on tooling, sensors, interfaces, guarding and tasks as well as the manipulator.
Correction: Assess the complete physical and digital boundary and assign each party’s responsibilities.

Free tools Windows power users keep installed

One-click scans. No signup required.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Accepting certificates as a complete safety case

Why it fails: A product document does not show that the installed cell’s hazards are controlled or validated.
Correction: Require application risk work, safeguards, validation evidence and site sign-off.

Treating cybersecurity as an IT-only purchase condition

Why it fails: Remote service, firmware, identity, network segmentation and recovery involve the asset owner, supplier and integrator together.
Correction: Map controls and ownership using applicable ISA/IEC 62443 practices, then test update, backup and incident paths.

Leaving change control out of the AI deal

Why it fails: A model, API or cloud dependency can change after acceptance and alter behavior or data handling.
Correction: Require notice, impact assessment, revalidation, rollback and incident obligations for material changes.

Signing acceptance with undocumented exceptions

Why it fails: Unclosed punch-list items become operational debt and weaken leverage after payment.
Correction: Define blocking failures, written remedies, retests, records and authorized sign-off before procurement.

Frequently Asked Questions

Do I still need a system integrator when a robot vendor sells a complete cell?

Usually, someone must perform application engineering, interface work, safeguarding and site validation even when one supplier offers a packaged cell. If the vendor performs those tasks, name it as the responsible integrator in the contract and require the same evidence, acceptance tests and liability allocation.

When should an accepted AI model be tested again?

Trigger revalidation after a material model, firmware, API, cloud-provider, sensor, lighting, product or process change, and after an incident that reveals a new failure mode. Your contract should define what counts as material and whether production must pause until the agreed tests pass.

What records should a factory retain after commissioning?

Keep the approved system boundary, risk assessment, safety validation, interface and network drawings, software and model versions, test data, deviations, training records, credentials or access procedures, and signed FAT/SAT/SIT results. Store them in a controlled location with revision history so an auditor or incident team can reconstruct the configuration that was actually accepted.

Can a small plant use the same evaluation framework?

Yes. Scale the depth of testing and documentation to the cell’s hazards, connectivity and business impact, but keep the same sequence: define the use case, verify evidence, assign responsibilities, test representative conditions and contract lifecycle support. A smaller project still needs an application-specific safety decision and a clear owner for cybersecurity and changes.
