Evaluate an AI agent as an operational system, not as a chatbot with a good demo. Start with one narrowly defined workflow, write measurable pass/fail criteria, and test the agent with normal work, edge cases, hostile inputs and deployment-like conditions. Compare outcome quality, robustness, security, efficiency, adaptability and the human effort needed to supervise it. Give the agent only the permissions it needs, require approval for high-impact actions, record what it does, and provide a reliable pause, shutdown and rollback path. A controlled pilot should precede production access; expand autonomy only after repeated evaluations and live monitoring show stable performance.
This approach answers the practical questions business owners have: whether the agent completes the intended job, what it does when information is missing or malicious, how much oversight it consumes, and whether people can regain control when it fails.

What does it mean to evaluate an AI agent for a business task?
An AI agent is an operational system that interprets inputs, chooses steps, calls tools, handles intermediate state and produces an outcome. Its quality therefore cannot be judged by a single answer or benchmark score. Evaluation must cover the whole workflow: the data it receives, the permissions it holds, the decisions it makes, the actions it takes and the way people intervene.
Define the business outcome before selecting a model. “Draft an invoice” is not a sufficient outcome; “create a correct invoice from an approved order, place it in the accounting queue and never send it without approval” is testable. The evaluation should establish what success looks like, what is unacceptable, and when the agent must stop.

Write a task contract
For the first workflow, document a task contract with these fields:
- Goal: the observable business result, including the system of record that should change.
- Inputs: required fields, optional context, acceptable formats and data-quality assumptions.
- Allowed tools: named applications, APIs, files or search functions the agent may use.
- Forbidden actions: operations it must never perform, such as deleting records, changing bank details or contacting an external party.
- Success criteria: objective checks for correctness, completeness, policy compliance and timeliness.
- Escalation rules: conditions that require a person, such as conflicting records, missing authorization or low confidence.
- Data boundaries: which customers, regions, document classes and confidential fields are in scope.
- Stop conditions: limits on retries, tool calls, spend, elapsed time or uncertainty.
Turn each criterion into a pass/fail assertion where possible. For example, an order-processing agent might have to match every line item, preserve tax calculations, cite the source order and route any mismatch to a named queue. Severity-weighted errors are more informative than a single undifferentiated accuracy percentage: a typo in an internal note is not equivalent to an unauthorized payment.

Choose a narrow, repetitive process with a clear owner and a bounded set of systems. Avoid beginning with a broad instruction such as “run customer support.” Start with one stage, such as classifying inbound tickets and proposing a response for approval. A narrow scope makes failures reproducible and lets you compare agents on identical work.
Classify the consequences
Before testing, classify each possible action by impact:
| Action class | Examples | Default control |
|---|---|---|
| Informational | Summarize an internal document or tag a ticket | Automated execution with monitoring and an easy correction path |
| Operational but reversible | Draft a purchase request or update a noncritical field | Human-on-the-loop review, alerts and versioned rollback |
| High-impact or external | Send a legal notice, approve a refund or change access rights | Human-in-the-loop approval for every action |
| Irreversible or safety-critical | Delete records, transfer funds or trigger physical equipment | Keep outside the agent’s authority unless a separate, formally approved control system exists |
The control level is a design decision, not something the agent should infer. The Canadian Centre for Cyber Security advises evaluating several autonomy levels and tool-access configurations. Test the same task with read-only access, draft-only actions and execution rights so you can see exactly what additional risk each level introduces.
What test set should I build before comparing agents?
Build a test set that represents the work people actually perform, then add cases designed to expose failure. A handful of polished examples will overstate reliability.
Use several sources of cases
- Historical tasks: sample completed work, including corrections and escalations. Remove or mask personal and confidential data while preserving the structure that makes the task difficult.
- Synthetic edge cases: incomplete forms, duplicate records, unusual currencies, long documents, missing attachments and conflicting fields.
- Worst-case inputs: malformed files, extreme volumes, expired credentials, unavailable services and timeouts.
- Untrusted content: documents, emails or web pages containing instructions that try to override the agent’s policy.
- Adversarial attempts: prompt injection, requests for secrets, privilege escalation, data exfiltration and attempts to make the agent conceal an action.
- Changing conditions: revised policies, altered data schemas, new tool versions, model updates and shifts in the distribution of requests.
Keep a frozen evaluation set for regression testing and a separate rotating set for discovery. Record the expected result or an acceptable range for every case. When an expert cannot specify one correct answer, define a rubric that scores factual support, policy compliance and appropriate escalation.

Make cases deployment-like
Run tests with realistic latency, authentication, rate limits, permissions and tool failures. Long-horizon tasks should preserve state across several steps rather than resetting after each response. Include concurrent work and partial completion, because an agent that succeeds in isolation may duplicate actions or lose context when several requests are active.
What metrics should I use to compare AI agents?
Use a weighted scorecard whose weights reflect the consequences of the workflow. Do not let a high task-success rate compensate for a security violation or an inability to stop. The following axes cover the evidence an operational owner needs.
| Axis | What to test | Evidence to capture |
|---|---|---|
| Task success | Correct completion of the defined business outcome | Pass rate, severity-weighted errors and rework |
| Robustness | Behavior on unusual, incomplete, ambiguous and adversarial cases | Failure modes, degradation curve and recovery behavior |
| Security and policy | Resistance to prompt injection, privilege misuse, data leakage and unsafe tool use | Blocked actions, policy violations and red-team findings |
| Efficiency | Time, tool calls, compute or API usage and operator effort | End-to-end duration, cost records and review minutes |
| Human control | Ability to pause, approve, override, roll back or shut down | Intervention success, alert latency and reversibility |
| Auditability | Whether actions and rationale-relevant telemetry can be reconstructed | Immutable logs, source and tool records and an incident timeline |
| Adaptability | Behavior after changed data, tools, prompts or model versions | Regression results, drift indicators and retest outcomes |
Set the weights in a governance meeting with the workflow owner, security staff and people who perform the task. A payment workflow might make security and human control gating criteria, while a low-risk document-tagging workflow might give efficiency more weight. Publish the weighting and the minimum score or pass condition before you see vendor results so that the decision is not changed to favor a preferred system.

Score the final business result as well as intermediate steps. A fluent explanation does not make a wrong database update acceptable. Track false approvals, missed escalations, duplicate actions and the amount of human rework. When an agent correctly refuses an unsafe request, count that as a successful policy outcome rather than a task failure.
Measure the supervision burden
Record how many items a reviewer must inspect, how long each review takes, how often the reviewer reverses an action and how quickly an alert reaches an operator. An agent that is marginally faster but requires constant checking may increase total operating cost. Separate mandatory approvals from voluntary spot checks so the score reflects the intended operating model.
How do I test robustness and adaptability?
Robustness is the shape of performance as conditions become less convenient, not just the best-case pass rate. Run the same cases with missing fields, ambiguous instructions, noisy documents and service failures. Plot how quality degrades as difficulty increases and examine whether the agent recovers or compounds an error.
Test recovery behavior
Interrupt a tool call, return a stale record, expire a credential and make an API respond slowly. The agent should detect the problem, avoid repeating a non-idempotent action and either retry within a defined limit or escalate. Verify that a resumed run does not duplicate an email, payment or record update.

Retest after every material change
Changes to the model, system prompt, retrieval index, connected tool, data schema, policy or permission set can alter behavior. Run the frozen regression set, the security suite and a sample of recent production-like cases after each change. Compare not only pass rates but also tool-call patterns, refusal behavior, latency and review time.
IEEE P3777 is an active proposed standard whose dimensions include efficiency, robustness, adaptability, ethical compliance and interoperability. It is a useful vocabulary for organizing tests, not proof that a score predicts performance in your workflow.
How can I test security before giving an agent system access?
Use a threat model and test controls independently from task quality. Give the agent a sandbox or restricted account, then deliberately attempt actions it should not be able to perform.
Run these security scenarios
- Prompt injection: place instructions in an email, document or web page that conflict with the task contract. Confirm that the agent treats the content as data and refuses the conflicting instruction.
- Privilege misuse: ask for an operation outside the assigned role and verify that the tool or identity layer blocks it, even if the prompt is persuasive.
- Data leakage: request secrets or information belonging to another customer, then inspect outputs, logs and error messages for exposure.
- Unsafe tool use: supply parameters that could delete, overwrite or send data. Confirm validation, allow-lists and approval gates stop the call.
- Cross-session contamination: try to retrieve another user’s memory or task state. Verify tenant and session isolation.
- Log tampering: attempt to alter or suppress an action record. Store audit data where the agent cannot rewrite it.
The Canadian Centre for Cyber Security recommends threat-model-based scenarios, runtime anomaly detection, validation against multiple sources, comprehensive logs and red-team exercises. Test detection as well as prevention: an alert that arrives after an irreversible action is not an effective control.

How much human oversight does an AI agent need?
Match oversight to impact, reversibility and the speed at which a person can intervene. ISO/IEC DIS 42105 describes oversight as monitoring and controlling an AI system so it follows organizational policies and remains controllable.
Choose an oversight pattern
- Human-in-the-loop: a person approves each high-impact, irreversible or externally consequential action before execution.
- Human-on-the-loop: the agent performs lower-risk repetitive steps while an operator watches alerts, samples work and can intervene quickly.
- Human-in-command: a designated owner can pause the system, revoke credentials and roll back changes across the workflow.
Define approval triggers in policy: monetary thresholds, sensitive data classes, external recipients, low-confidence matches, conflicting sources and any action that changes permissions. The agent must not decide when approval is required. Approval screens should show the proposed action, source data, tool parameters, expected effect and a clear reject or edit option.
Combine prompts with technical and operational controls. A prompt saying “do not delete records” is weaker than a tool that exposes no delete operation, an account without delete permission and a gateway that requires a signed approval for exceptional actions.

What should I log when an AI agent performs a task?
Capture enough immutable telemetry to reconstruct what happened without relying on the agent’s own explanation. At minimum, log:
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minute- task identifier, user or service identity, tenant and time;
- model, prompt and policy versions, retrieval sources and memory reads or writes;
- input references and data classifications, with sensitive values masked or tokenized;
- every tool call, parameter, permission decision, response, retry and timeout;
- intermediate decisions that are relevant to policy or routing, plus confidence or uncertainty signals when available;
- approval requests, approver identity, edits, denials and timestamps;
- actions actually committed, resulting record identifiers and rollback status;
- alerts, anomalies, exceptions, escalations and final business outcome;
- hashes or other integrity controls showing whether a record was altered.
Keep logs access-controlled and on a retention schedule appropriate to the data. Separate operational debugging data from a durable audit trail, and test that a reviewer can reconstruct an incident from the retained records. Use aggregated telemetry to detect drift, such as a rising rate of retries, refusals, escalations or tool calls for the same task.
How do I pilot an agent safely?
A staged pilot lets you learn without granting production-level authority on the first day. Follow this sequence:
- Write the task contract. Specify the goal, inputs, allowed tools, forbidden actions, success criteria, escalation rules and data boundaries.
- Build the test set. Combine historical work, synthetic edge cases, untrusted content, worst-case inputs and adversarial attempts. Define expected outcomes and severity levels.
- Run a controlled comparison. Execute identical cases for each candidate and record outcome quality, failures, tool use, latency, cost and human corrections.
- Test controls separately. Attempt unauthorized actions, prompt injection, data exfiltration, unsafe parameters and log tampering with restricted accounts.
- Start in a sandbox or shadow mode. Let the agent read realistic data and produce proposed actions without committing them. Compare its proposals with human work.
- Add approval gates and a kill switch. Begin with draft-only or read-only permissions, then allow narrowly scoped reversible actions. Verify that operators can pause runs, revoke access and roll back changes.
- Review telemetry and incidents. A subject-matter owner, security owner and system operator should inspect failures, near misses and review burden before any scope increase.
- Expand only against predefined thresholds. Increase data, tools or autonomy only when repeated runs meet the task, security, control and efficiency conditions. Otherwise fix the design, restrict the scope or stop.
Document each promotion decision and retain the evaluation results that justified it. A pilot is not successful merely because no incident occurred; it must demonstrate that the controls work when challenged.
How do I know whether an AI agent is reliable enough for production?
Reliability is demonstrated by stable results over repeated, deployment-like runs, not by one impressive demonstration. Set release thresholds before the pilot, including zero tolerance for specified security violations, a maximum severity-weighted error rate, a maximum review time and a required intervention success rate.
Monitor the production workflow continuously for data drift, changed tool behavior, model updates, unusual action sequences, rising escalation rates and latency or cost spikes. Keep a current regression suite and rerun it after every material change. Assign an owner with authority to pause the agent when a threshold is breached.
Short benchmark runs can miss state accumulation, behavioral drift and interaction effects. Brookings identifies unresolved evaluation problems for long-horizon tasks, personalized agents, multi-agent systems, high-risk domains, meaningful human control, predictive validity in real deployments and audit-log design. For consequential work, combine benchmark results with deployment-like trials and domain-expert review.
Best Value
How should I account for efficiency and operating cost?
Measure the complete process rather than the model’s response time. Record end-to-end duration, number of tool calls, compute or API usage, retries, queue time, reviewer minutes and the cost of correcting errors. Compare those figures with the current human process and with alternative agents under the same data and permission conditions.
Efficiency gains are meaningful only when quality and control remain within their limits. An agent that finishes quickly by skipping validation, or that reduces API calls by making unsafe assumptions, is not efficient for a real business. Include the cost of logging, monitoring, red-team testing, incident response and rollback in the operating estimate.
Quick wins for a faster PC:
Scan for outdated or missing drivers - takes under a minuteDriver Scan →Clear out junk files and repair common Windows errorsFree Scan →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →When should a business decide not to deploy an agent?
Do not deploy when the workflow cannot be bounded, the required data is unreliable, operators cannot intervene in time, or the remaining failure modes are unacceptable even after available mitigations. The UK Data and AI Ethics Framework states: “If it’s not possible to make the system sufficiently safe for the intended use, even with available mitigations, because of the potential risks or failure modes, you should not use the system to address the problem.”
A refusal to deploy is a valid evaluation outcome. You can narrow the task, remove a dangerous tool, add a human approval step or redesign the process; if those measures do not reduce risk enough, keep the work manual.
Frequently Asked Questions
Can a benchmark score predict how an agent will perform in my company?
Not reliably. Benchmarks usually use short, standardized tasks and may not represent your data, permissions, long-running state or review process. Treat them as a screening signal, then require tests that reproduce your workflow and its failure consequences.
Should the agent be allowed to decide when to request human approval?
No. Approval triggers should be fixed in policy and enforced by the workflow or tool gateway. The agent may provide information that helps a person decide, but it should not lower the approval requirement because it believes an action is safe.
What changes require a new evaluation run?
Retest after a model or system-prompt change, retrieval or memory change, tool or API update, permission change, policy revision, data-schema change or modification to an approval rule. Even a small change can alter tool-call sequences and refusal behavior.
How can I evaluate an agent that works with other agents?
Test each agent in isolation and then test the handoffs, shared memory, identity propagation and failure containment between them. Include cases where one agent sends malicious or incorrect instructions, and verify that a single compromised component cannot obtain broader permissions or hide its actions.
