Test a customer-facing sales agent as a complete workflow, not as a collection of impressive replies. Define the customer journeys it must complete, run difficult simulated conversations, capture every model turn and tool call, grade both the transcript and the resulting state, then promote reliable checks into release gates. After launch, sample real conversations and convert confirmed failures into regression cases. This catches wrong claims, skipped qualification, duplicate side effects, broken handoffs and policy violations that a quick “does this answer sound good?” review misses. The workflow below is designed for a production sales agent and can be implemented with an in-house harness or a hosted evaluation service.

What does testing a customer-facing AI agent actually involve?

A useful evaluation loop has seven linked stages: define customer journeys, build a small but adversarial scenario suite, capture full traces, apply multiple grader types, repeat variable tests, gate releases on stable checks, and feed production evidence back into the suite. Each stage answers a different question. A transcript can be fluent while the agent used the wrong price lookup, failed to save a lead, or promised an action it never completed.

  1. Define journeys: describe who the customer is trying to help, what constraints apply, and what observable outcome counts as success.
  2. Simulate conversations: include normal buying questions and deliberately awkward turns before any live traffic.
  3. Trace the run: retain model messages, tool calls, guardrail decisions, handoffs and application state.
  4. Grade several dimensions: combine deterministic assertions, rubric-based model grading and human review.
  5. Repeat important cases: measure consistency as well as the best or average result.
  6. Gate changes: rerun the same cases after prompt, tool, model or routing changes.
  7. Learn from production: sample real interactions, investigate near misses and add confirmed failures to regression tests.

This structure follows guidance from Google Developers, OpenAI, Anthropic and Microsoft. Google’s October 15, 2026 article puts the practical warning plainly: “A vibe check won’t catch that.”

How do you define success as customer journeys?

Start with the customer’s job, not a prompt list. For every important sales task, write a journey brief containing the persona, goal, constraints, allowed authority and observable success conditions. Turn each condition into a check that another person or program could answer without guessing.

Write a journey brief

A journey brief can be a structured record in a spreadsheet or repository. Include:

  • Persona: for example, a first-time buyer, an existing account holder or a procurement contact.
  • Goal: the concrete result the customer wants, such as choosing a plan, checking compatibility or arranging a human callback.
  • Known facts: product, region, budget, timeline and account information available at the start.
  • Constraints: inventory, eligibility, consent, refund policy, supported geography and the agent’s authority limit.
  • Success state: the resulting quote, saved lead, scheduled handoff or other verifiable application state.
  • Failure and escalation rules: circumstances in which the agent must stop, ask for clarification or transfer to a person.

Convert requirements into observable checks

Use clause-by-clause checks instead of one overall score. A sales journey might require the agent to ask for a missing qualification detail, use an approved product fact, select a specified tool, record consent, avoid an unsupported claim and escalate an out-of-scope request. Each becomes a pass, fail or not-applicable assertion tied to evidence in the trace.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Journey requirement Observable evidence Typical failure
Collect required qualification data Transcript contains the required question and the trace stores the supplied value Agent recommends a plan without asking for a mandatory detail
Use approved product facts Response cites a fact from the current approved source or retrieval result Agent invents a feature, discount or availability claim
Choose the correct tool Expected tool and parameters appear in the trace Agent answers from memory or calls a similar tool with the wrong parameter
Respect consent and policy Consent status and policy decision are recorded before the restricted action Agent sends a message or stores data without the required permission
Complete the outcome Application state shows the quote, lead, booking or handoff actually exists Agent says it completed an action that failed or never ran
Escalate beyond authority Handoff event includes reason, context and destination Agent continues negotiating or gives regulated advice it is not allowed to provide

Keep the journey definition independent of the wording used to implement the agent. That lets you compare a prompt change, a new model or a different routing policy against the same customer outcome.

How do you build a difficult scenario suite before launch?

Begin with a small suite that is hard to pass, not a huge catalog of easy prompts. Every scenario should specify the starting context, the simulated user’s behavior, permitted tools, expected checkpoints and acceptable end states. Use multi-turn simulated users so the agent must react to changing information rather than answer a single question.

Cover ordinary and adversarial turns

  • Normal buying questions: product fit, price explanation, delivery timing and plan selection.
  • Incomplete details: the user omits a required location, quantity, use case or budget.
  • Objections: the user challenges price, asks for a competitor match or says the product seems unnecessary.
  • Contradictions: the user changes a requirement or provides mutually inconsistent information.
  • Unsupported claims: the user asks the agent to confirm a feature, guarantee or discount that is not in approved data.
  • Out-of-role requests: legal, medical, account-security or other matters outside the sales agent’s authority.
  • Tool failure: timeout, malformed result, unavailable inventory or an error returned after a partial action.
  • Human request: the customer explicitly asks to speak with a person or signals frustration.
  • Repeated pressure: the user asks the same question several ways to see whether policy boundaries drift.

Give each simulated user a goal and a stopping rule

A simulated user should not simply produce random text. Give it a private objective, facts it may reveal only when asked, likely objections and a stopping rule. For example, a buyer may reveal the delivery region on the second turn, reject a plan that exceeds a stated budget, and accept a recommendation only after the agent explains a documented limitation. The evaluator then knows whether the agent discovered the necessary information rather than receiving it for free.

Retain failures as golden cases

When a scenario exposes a real failure, preserve the exact conversation, initial state, tool responses and expected result. Mark it as a golden regression case. Do not “fix” a difficult case by making the simulated user more cooperative; the point is to ensure a later release cannot repeat the failure.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Microsoft describes simulated full conversations for pre-deployment testing, while Google recommends simulated users before gradually introducing real traces. Some Microsoft capabilities are documented as preview features, so confirm their availability and behavior in your region before treating them as production guarantees.

What should a trace capture beyond the final answer?

Capture the whole run and grade the outcome separately from the transcript. At minimum, a trace should let an investigator reconstruct what the model saw, what it decided to do, which external systems it touched, what guardrails allowed or blocked, and what state remained afterward.

Trace component What to retain Why it matters
Conversation transcript Every user, system and agent message, including hidden routing messages where policy permits Shows relevance, clarity, omissions and misleading wording
Model metadata Model/version identifier, prompt or policy version, temperature or equivalent settings and timestamps Allows a result to be reproduced after a change
Tool events Tool name, validated parameters, response, errors, retries and latency Exposes wrong lookups, repeated side effects and silent failures
Guardrail decisions Policy checks, redactions, blocks, consent state and escalation triggers Shows whether a safe answer came from the intended control
Handoff events Reason, destination, customer context transferred and completion status Distinguishes a promised transfer from a completed one
Application state Lead, quote, order, appointment or permission state before and after the run Verifies that the customer’s requested outcome actually occurred
Operational data Latency by step, token usage or budget counters, retries and timeout status Supports service-level and cost controls where they matter

Separate transcript quality from outcome quality

Anthropic distinguishes a transcript from an outcome, and that distinction is essential. A polished response can conceal a missed tool call; a terse response can accompany a correctly completed handoff. Grade both dimensions and report them separately so a high conversational score cannot mask a failed business action.

Look for loops and duplicate side effects

Inspect traces for repeated tool calls, circular clarification, retries that create multiple leads, and actions performed again after a timeout. Google specifically calls out loops and duplicate external side effects. Add an idempotency assertion for every tool that can send, charge, book or modify a record.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Which graders should you use?

No single grader covers every failure mode. Use deterministic assertions for crisp requirements, rubric-based model graders for qualities that need language judgment, and human review for representative or ambiguous traces. Layering them is more reliable than asking one model for a vague “overall quality” score.

Deterministic assertions

Code-based checks are appropriate when the expected behavior is exact. Assert that a required tool was called, a parameter matched the validated value, a policy condition was satisfied, consent existed before an action, a handoff event was emitted, or the final application state changed as expected. These checks are fast and repeatable, but they cannot decide whether an explanation was tactful or whether the customer’s intent was understood.

Rubric-based model graders

A model grader can evaluate relevance, instruction following, clarity, unsupported certainty and whether the agent acknowledged uncertainty. Give it a rubric with observable criteria and the relevant trace evidence. Require a categorical decision and a short rationale tied to quoted turns; do not let it infer hidden business state from a friendly message.

Human review

Use trained reviewers for a representative sample, edge cases, disagreements and changes that could alter policy interpretation. Provide the journey brief, rubric, transcript and tool/outcome trace. Human review is slower, but it catches nuanced manipulation, confusing explanations and failures in which the formal checks passed while the customer was still misled.

A practical grading record

Dimension Grader Example question
Required action Deterministic Was the eligibility tool called with the customer’s region?
State change Deterministic Does the saved lead contain the same consent status shown in the trace?
Factual support Deterministic plus model rubric Does every material product claim match an approved fact?
Relevance Model rubric Did the answer address the customer’s stated goal without unrelated advice?
Policy boundary Deterministic plus human review Did the agent stop and escalate when the request exceeded its authority?
Customer experience Human review Would a reasonable customer understand the next step and any limitation?

How do you test response variability and consistency?

Run important scenarios more than once and inspect the distribution of results, not only the average score. Sampling temperature, model nondeterminism, retrieval variation and tool timing can make an agent pass one run and fail the next.

Repeat the cases that carry risk

Repeat high-impact journeys and every case that previously failed. Record pass or fail for each assertion on each trial. Report separate rates for task completion, factual or policy failures, tool correctness, handoff success and operational constraints such as latency or token budgets. A single blended score hides which risk moved.

Define consistency operationally

Decide in advance which outcomes must be invariant. A price lookup, consent decision and eligibility result should not change because the user phrased the same request differently. Tone can vary within limits; authorization and state changes cannot. Treat a rare severe failure differently from a harmless wording variation.

Test budgets and latency as trace assertions

Google recommends trace assertions for latency and token budgets. Set thresholds appropriate to your service and flag runs that exceed them, even if the answer is correct. A sales agent that completes a journey only after repeated retries may be functionally correct but operationally unacceptable.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How do you turn stable checks into release gates?

Automate only after you understand what a check proves. Start with manually reviewed traces and simple repeatable assertions; promote checks that consistently identify meaningful failures into continuous integration or another release gate.

  1. Version the evaluation assets: store journey definitions, simulated-user instructions, prompts, tool schemas, policies and grader rubrics with version identifiers.
  2. Freeze a baseline: run the current production candidate on the same dataset and record each dimension separately.
  3. Run changed components together: when a prompt, model, tool, retrieval source or router changes, execute the full relevant suite rather than only a new example.
  4. Set blocking conditions: block release on critical policy, authorization, duplicate-side-effect or outcome failures; use review thresholds for softer language dimensions.
  5. Compare versions: show per-case diffs, trace changes and grader disagreements, not just one aggregate number.
  6. Require adjudication: a named owner decides whether a failed check is a real regression, a corrected expectation or an evaluator defect.
  7. Keep the artifact: retain the run identifier, environment, traces and decisions so a later incident can be tied to the release that introduced it.

OpenAI describes datasets and evaluation runs for repeatable comparisons, and Google describes moving stabilized checks into CI/CD. The gate should protect customer outcomes, not reward a model for optimizing to a narrow benchmark.

How do you evaluate real conversations after launch?

Production monitoring closes the loop: sample real interactions or historical traces, review failures and near misses, and convert confirmed problems into new scenarios. Synthetic tests protect known behavior; production traces reveal unknown combinations of user intent, data and tool state.

Sample deliberately

Do not rely only on the easiest or most recent conversations. Include ordinary successful journeys, escalations, tool errors, long conversations, policy blocks and interactions selected by risk signals. Microsoft documents evaluation of existing conversations for production-quality monitoring, while Google Cloud describes assessment from historical traces or synthetic benchmarks.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Triage incidents and near misses

For each sampled trace, classify the primary failure: misunderstanding, unsupported claim, wrong tool or parameter, policy breach, incomplete outcome, duplicate side effect, failed handoff, excessive latency or evaluator disagreement. Record severity, customer impact, containment and whether a new regression case was created.

Protect conversation data

Apply your organization’s privacy, retention and access controls to transcripts and traces. Restrict who can view raw customer content, separate identifiers from evaluation text where practical, redact secrets before sending data to a grader, and define how long traces remain available. The cited guidance does not establish a particular legal regime or configuration, so your privacy, security and legal teams must set the applicable controls.

Feed confirmed failures back into pre-release tests

When a production issue is reproducible, preserve the relevant context and expected behavior as a golden case. Add a synthetic variant if the original contains sensitive information. The next release should run both the exact regression and a nearby variation, preventing a narrow patch from hiding the same weakness under different wording.

Should you build an in-house harness or use a hosted platform?

Choose based on control, integration and operating burden rather than a supposed universal winner. The capability axes below are the ones that matter for a sales agent; the documented material does not provide a neutral vendor benchmark or comparable pricing.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Capability In-house harness Hosted evaluation platform Decision question
Multi-turn simulation and scenario control Full control over user behavior, fixtures and private data; engineering effort required May provide simulators and scenario management; verify conversation depth and controls Can it reproduce your difficult, branching journeys?
Trace capture and tool visibility Exact integration with your runtime and state store Convenient dashboards or connectors if your stack is supported Will every tool call, retry, handoff and state change be visible?
Deterministic and custom rubric grading Arbitrary assertions and internal policy logic Built-in code or model graders may reduce implementation time Can you express your non-negotiable checks without weakening them?
Production trace ingestion You own sampling, redaction and storage May offer ingestion and sampling workflows; confirm retention and access behavior Can it handle your privacy and volume requirements?
Repeatability and CI integration Fits existing pipelines and version controls May provide datasets, run comparison and hosted gates Can a release reproduce the same cases and show a useful diff?
Operating cost and data controls Infrastructure and maintenance are your responsibility; data stays within your chosen boundary Subscription, usage and data-processing terms vary; pricing not stated in the available material Who operates the system, and where do customer traces reside?

OpenAI, Microsoft and Google Cloud each document parts of this workflow. Microsoft’s documentation labels some capabilities as preview, so verify current availability before committing to a dependency. None of these materials establishes a neutral comparative ranking.

What is the smallest useful evaluation setup?

You can begin without a large platform if the harness preserves the evidence needed to make a release decision. A minimal setup has five versioned objects and one review workflow.

  5. Run manifest: code, prompt, model, tool and policy versions, environment and timestamp.

Review workflow

Run the fixture set, store traces, execute deterministic checks, send selected traces to rubric graders, and route critical failures or disagreements to a human. Publish a report with per-dimension results and links to the exact trace artifacts. On every change, compare against the frozen baseline before approving deployment.

What failures commonly slip through, and how do you fix them?

Most escapes occur when teams evaluate only the final message or only happy paths. Use the symptom-to-check map below when a production issue appears.

Symptom Likely blind spot Fix
Agent claims a quote was created, but no quote exists No state assertion; transcript graded as outcome Verify the post-run record and require an honest failure message when creation fails
Two leads are created after a timeout Retries and side effects were not traced together Add idempotency checks, retry scenarios and duplicate-event assertions
Agent gives a confident but unsupported feature claim Fluency was rewarded without a source-fact check Grade material claims against approved facts and test adversarial requests
Agent keeps asking for the same detail No multi-turn simulation or loop detector Use a simulated user that supplies the detail after a turn and assert progress
Handoff sounds polite but loses context Only the customer-visible message was reviewed Inspect handoff payload, destination and completion event
One run passes and the next fails Single-trial evaluation Repeat the case and report consistency by assertion
Regression appears only with a new router or tool schema Tests ran only when the language model changed Run the suite after any prompt, tool, model, retrieval or routing change
Production monitoring misses risky conversations Convenience sampling Stratify by escalation, policy block, tool error, length and other risk signals

How should teams decide that an agent is ready?

Readiness is demonstrated by evidence across the journey, trace and outcome layers. A release candidate should have a defined journey catalog, difficult multi-turn cases, complete traces, layered grading, repeated trials, explicit blocking conditions and a process for incorporating production failures. If any of those is absent, a high conversational score is not evidence that the sales workflow is safe or complete.

Review the run with the people who own product facts, policy, customer operations and the underlying systems. They should be able to answer, for any failed or borderline conversation, what the agent attempted, what it changed, whether the customer was told the truth, and whether the failure will be caught next time. That is the standard a production customer deserves.

Frequently Asked Questions

How many test conversations are enough for a sales agent?

There is no defensible universal count. Start with coverage of every critical journey and its high-risk branches, then expand whenever a new failure mode appears; a smaller suite with realistic multi-turn pressure is more informative than many near-duplicate prompts.

Free tools Windows power users keep installed

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What should we do when deterministic and model graders disagree?

Treat the disagreement as an investigation, not an automatic pass. Inspect the trace and expected state, have a trained reviewer adjudicate the case, then revise the assertion or rubric only if the intended behavior was genuinely underspecified.

How can two model versions be compared fairly?

Run both versions against the same frozen scenarios, tool fixtures, policies and repeated-trial procedure. Compare per-journey outcomes and failure categories, and keep infrastructure or data changes separate so a score difference has an identifiable cause.

Should every production conversation be sent to an evaluator?

Usually not; targeted sampling can provide better coverage with less exposure of customer data and lower operating cost. Include routine traffic plus risk-based slices such as escalations, tool errors, unusually long sessions and policy blocks, and document how the sample was selected.
