To evaluate a company’s AI spending, trace the investment from what it actually reports to the cash funding it requires, the capacity it puts into service, and the revenue and margins that could justify the cost. Do not treat total capital expenditures, announced investment plans, or a broad cloud-revenue figure as an AI return measure unless the company’s disclosures support that interpretation.
What counts as AI spending?
There is no single accounting line that captures every dollar a company spends on AI. The investment can include property and equipment, operating expenses, leases, and projects still being built. A company may also use the same infrastructure for AI and other workloads, without publishing a separate AI-only total.

For example, Microsoft describes its AI and cloud strategy as involving both capital and operational investments in models and related cloud services, including data centers, components, and energy resources. It also says AI training and infrastructure costs can appear in research and development expenses. Microsoft’s Form 10-K for the fiscal year ended June 30, 2026 is therefore more useful than a single headline capex figure when defining the scope of its AI investment.
Alphabet describes technical infrastructure as including servers, network equipment, data-center land, and buildings, while also discussing infrastructure investments to support AI. That broader description does not mean every dollar in its infrastructure spending is AI-specific. See Alphabet’s Form 10-Q for the quarter ended June 30, 2026 and its Form 10-K for the year ended December 31, 2025.

| Spending or commitment | What to look for | What it does—and does not—tell you |
|---|---|---|
| Cash purchases of property and equipment | Cash-flow statement and the company’s definition of capital expenditures | Shows cash paid for qualifying assets in the period. It is not automatically an AI-only number. |
| Operating expenses | Relevant disclosures in research and development and other expense categories | Can include model training, infrastructure, or operating costs, but a broad expense line may not isolate AI. |
| Lease obligations | Operating and finance lease disclosures, including signed leases not yet commenced | Captures commitments that may not appear as current-period cash capex; timing and accounting treatment differ. |
| Construction and equipment projects | Property under construction, project commitments, and disclosures about readiness for use | Indicates planned or developing capacity, not necessarily capacity already available to serve customers. |
| Management investment plans | Definitions, period covered, and whether the amount is a cash figure or broader plan | Can describe strategic intent, but should not be substituted for cash capex or productive capacity without explanation. |
Keep these categories separate in your notes. If a company does not disclose how much of a broad category is AI-related, label the amount as company-wide or infrastructure spending rather than assigning an AI-only value yourself.
How do I tell whether cash flow can support the investment?
Compare operating cash flow with cash capital expenditures, then examine the company’s other cash needs and funding sources. This is a starting point for understanding funding pressure, not a standalone verdict on solvency or investment quality.
- Record net cash provided by operating activities. Use the cash-flow statement for the same fiscal period as the capex figure, and preserve the company’s period basis—quarter, year to date, or full fiscal year.
- Record cash used for capital expenditures. Check the company’s definition and whether it reports a line for purchases of property and equipment or another measure. Do not silently combine it with announced plans, lease commitments, or operating costs.
- Calculate a simple cash remainder. Subtract cash capex from operating cash flow. This indicates how much operating cash remains before other investing, financing, and contractual requirements; it does not mean that remainder is free to spend.
- Review other cash flows and liquidity. Inspect investing and financing activities, cash and marketable securities, debt, and material contractual commitments. The point is to see whether the investment is being funded largely by recurring business cash, existing liquidity, financing, or some combination.
- Check management’s funding language. Microsoft says its investment plan depends on generating sufficient cash flow or obtaining financing on acceptable terms. Treat that as a reminder to test both sources, not as proof that either will be available without limit. The filing discusses these funding dependencies.
Period matching matters. A quarterly cash-flow figure should not be set against a full-year capex amount without making the mismatch explicit. Also note whether a company’s capex definition includes particular infrastructure purchases; different definitions can make two apparently similar cash-remainder calculations misleading.
Use a cash bridge, not one ratio
A useful worksheet starts with operating cash flow, subtracts cash purchases of property and equipment, and then lists major items that can absorb the remainder. Those items include other investing outflows, debt repayment or issuance, acquisitions, dividends or repurchases when disclosed, and contractual commitments. The resulting bridge shows the sequence of claims on cash. It is more informative than labeling operating cash flow less capex as “free cash” without qualification.
Review the balance sheet at the same date. Cash and marketable securities can provide a buffer, while debt and other obligations can compete for that liquidity. A company that is funding investment from recurring cash has a different exposure from one that expects to draw on financing or existing reserves. Neither pattern proves that the projects will earn a return; it simply identifies the funding risk that must be monitored.

How should I account for leases and data centers still under construction?
Track cash paid, lease obligations, construction commitments, and assets ready for use separately. These can arise in different periods, so neither announced spending nor current cash capex is a direct measure of productive capacity available today.
Include leases that have not started
Read operating and finance lease disclosures, including leases signed but not yet commenced. Such arrangements can represent future obligations even when the associated facility is not yet in use. Keep them distinct from cash capex for the current period so that you neither overlook a commitment nor count it as cash already spent.
Follow a project through to service
A data-center project may involve land acquisition, construction, and equipment installation over multiple years. Alphabet says projects can take multiple years and discloses leases that have not yet commenced. It also explains that assets under construction are not yet ready for use and that depreciation begins when property and equipment are ready for their intended use. Alphabet’s June 2026 Form 10-Q describes this timing.
This timing makes a direct comparison between current cash capex and current depreciation unreliable as a measure of the same asset cohort. Cash may be spent before a facility begins serving workloads; depreciation may start later, once assets are ready for use. Look for disclosures on construction, readiness, and commitments rather than assuming the two measures should move together in a period.
Separate announced capacity from usable capacity
An announcement can cover land, buildings, equipment orders, or a multi-year plan. It does not establish that servers are installed, connected, accepted, and available for customer workloads. In your notes, mark each project as announced, under construction, installed, or ready for intended use only when the filing supports that status. This avoids treating a future obligation as current capacity.

What evidence shows that the investment could earn a return?
Look for a credible path from capacity to paid use: demand, utilization, customer adoption, pricing, and costs. Then compare that account with reported revenue and margin trends, while recognizing that company-wide results may not isolate returns from a particular AI investment.
- Demand: Does the company describe customer demand and adoption, or only planned capacity? Consider whether demand is already visible in reported business results.
- Utilization: Is there evidence that installed capacity is being used? Capacity that is built but underused can tie up capital without generating the expected revenue.
- Pricing and monetization: Can the company charge enough for AI services, and does it explain how usage turns into revenue? Strong interest alone does not establish that a service is priced to cover its costs.
- Operating costs: Consider energy, components, infrastructure operations, and relevant model or research expenses. Capital investment is only part of the economic burden.
- Margins: Track disclosed revenue and margin trends where available. A broad cloud or AI revenue figure may show business growth without identifying the profit attributable to a specific capex cohort.
- Competition and execution: Consider whether competitive pressure, delayed demand, or cost increases could alter expected economics. Separate a company’s stated risks from evidence that those risks have actually materialized.
Microsoft specifically identifies slower-than-expected demand, underused capacity, impairment, component and energy costs, competition, and monetization as uncertainties that can affect returns. These are useful categories for testing its investment case, not quantified forecasts of how much any one risk will reduce returns. See Microsoft’s FY2026 Form 10-K risk discussion.
Connect operational evidence to economics
Ask what must happen for each spending category to pay back. Servers and buildings need sustained workload demand; model development and training expense needs products or services that customers adopt; energy and other operating costs must fit the price charged. If the filing discusses demand but gives no utilization or pricing detail, record that limitation rather than filling the gap with an industry assumption.
Watch for the lag between spending and monetization. A facility can create depreciation and operating costs after it is ready for use, while customer adoption develops gradually. Conversely, customer demand can be announced before all planned capacity is online. Reviewing several reporting periods helps reveal whether revenue, margins, and utilization are progressing alongside the investment, although the disclosures may still not identify a particular cohort.
How can I compare AI spending between companies?
Compare matched periods and definitions, not just the largest figures companies announce. The disclosures reviewed here do not establish a synchronized cross-company series of AI-only spending, so a peer comparison should show where each figure comes from and what it includes.

For each figure, write down the issuer, filing, fiscal period, accounting line, and whether the figure is AI-specific, broader infrastructure, or a management plan. Alphabet’s description of technical infrastructure—including servers, network equipment, data-center land, and buildings—illustrates why the label attached to a figure matters. Its June 2026 Form 10-Q and December 2025 Form 10-K provide company-specific descriptions, not a common AI-only metric for all issuers.

- Set the period. Write down the fiscal quarter, year-to-date period, or full year, and the filing date. Note differences in fiscal year-end dates before comparing companies.
- Copy the definitions. Quote the company’s wording for capital expenditures, technical infrastructure, AI investment, leases, and construction. Definitions are evidence; labels added by an analyst are interpretations.
- Build separate columns. Use columns for cash paid, operating expense, lease commitment, construction in progress, and management plan. Do not add them into one “AI spend” total unless the issuer does so and explains the scope.
- Map the cash sources. Enter operating cash flow, cash and marketable securities, debt and other financing, and material contractual requirements. Mark which amounts are current-period cash and which are future commitments.
- Mark the asset stage. Identify whether a project is announced, being built, installed, or ready for intended use. Record when depreciation begins, if disclosed.
- Test monetization. Capture statements about customer demand, Azure or other service usage, pricing, utilization, energy and component costs, and margins. Distinguish observed results from management expectations.
- Write the limitation. State explicitly when the filing does not isolate AI spending, utilization, or returns for a specific data center or asset cohort.
This worksheet creates an audit trail for every conclusion. It also prevents a common mistake: combining a current cash number, a future lease, and an announced multi-year plan and presenting the sum as capacity already operating.
Common interpretation errors to avoid
- Equating capex with AI capex: Servers, networks, land, and buildings can support multiple products and workloads.
- Counting commitments as cash paid: A signed lease or construction obligation can require future payments and may not represent an asset in service.
- Using depreciation as a spending proxy: Depreciation starts when property and equipment are ready for intended use, not necessarily when cash was first spent.
- Calling residual cash “free”: Operating cash flow less capex excludes other investing, financing, and contractual demands.
- Reading growth as return: Higher cloud or AI revenue does not by itself show that a particular infrastructure cohort covers its capital and operating costs.
- Ignoring underuse: Capacity can be available but not utilized enough to support the expected economics.
- Comparing unlike periods: A quarter, year-to-date period, and full fiscal year can produce very different cash relationships.
What should I conclude from the analysis?
A strong assessment does not depend on one capex total. It should show what the company counts as AI investment, how much cash it is spending and committing, how the spending is funded, when assets become productive, and what evidence supports a route to revenue and margins that cover operating costs and earn a return.

If a company provides only broad infrastructure totals or aggregate cloud results, say that the disclosures do not isolate AI spending or cohort-level returns. That qualification is more informative than assigning an AI label to a company-wide number or claiming that announced investment has already become productive capacity.
Frequently Asked Questions
What risk does Microsoft state about returns on AI investment?
In its FY2026 Form 10-K, Microsoft says slower adoption of its AI services or lower-than-anticipated customer use of Azure for AI workloads could mean it does not realize expected returns. The filing states: “If adoption of our AI services develops more slowly than expected, or if customers do not continue to utilize Azure for AI workloads at anticipated levels, we may not realize the expected returns on our investments.” This is a company-authored risk disclosure, not an independent forecast. Read the filing.
Best Value
Can company filings tell me the return on each AI data center?
Not necessarily. The cited filings describe broad infrastructure, project timing, and business risks, but they do not establish a standardized return figure for each data-center or capex cohort. A precise project-level payback claim needs disclosures that actually connect that project’s costs with its revenue and operating costs.
Why can two companies’ AI investment announcements be hard to compare?
One amount may represent cash purchases in a stated period, while another may cover a broader plan or include obligations that are not current cash spending. Fiscal period and infrastructure definitions also vary, so the number alone may not represent the same economic measure.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Should lease commitments be added to capital expenditures?
Keep them visible but separate. Lease commitments, including signed leases that have not commenced, represent future obligations and can have different accounting and cash timing from current purchases of property and equipment. Combining them without labeling the distinction can overstate current-period cash spending.
Why might cash capex rise before revenue does?
Land, construction, equipment installation, and readiness can take multiple years. Cash can be spent while assets remain under construction, and depreciation begins only when property and equipment are ready for intended use. Customer demand and monetization may therefore follow the initial outlays.
What if a company reports strong AI or cloud growth but no utilization figure?
Treat the growth as evidence of business activity, not proof of returns on a particular investment. Without utilization, pricing, cost, and cohort-level information, you cannot determine whether a specific data center or infrastructure group covers its capital and operating burden.
Is operating cash flow minus capex a solvency test?
No. It is a limited funding indicator. Review other investing and financing cash flows, cash and marketable securities, debt, and material contractual commitments before assessing liquidity or funding pressure.
