Evaluate AI spending as an investment thesis, not as a headline number. First identify every relevant cost—capital equipment, research and development, operating costs, leases and contractual commitments. Then test whether spending is producing customer adoption, revenue, margins, cash flow and credible returns on a timeline that matches the assets’ deployment. A company-wide capex figure is not automatically an AI figure, and management forecasts or customer commitments are not proof of realized returns.
The most reliable process is to build a consistent spending map from annual and quarterly filings, compare costs with operating outcomes and financing capacity, and revisit the thesis as later reports replace forecasts with reported results.

AI spending is usually distributed across several accounting categories rather than reported as one line item. The economic burden can be larger than a company’s stated AI budget because equipment purchases, payroll, electricity, leases and future commitments may be disclosed in different sections.
| Spending category | Where to look | What it may contain | Interpretation risk |
|---|---|---|---|
| Capital expenditures | Cash-flow statement, capex discussion and property-and-equipment notes | Data centers, servers, GPUs or other compute, networking, land, construction and related equipment | Company-wide capex may include non-AI projects; construction in progress may not be usable yet |
| Research and development | Income statement and management discussion | AI model training, infrastructure engineering, product development and experimentation | An R&D total can include many non-AI programs and may combine personnel with infrastructure |
| Cost of revenue and operating expenses | Income-statement explanations and segment disclosures | Inference or serving costs, cloud capacity, energy, support and deployment | Costs may rise before revenue is separately identified |
| Leases | Lease notes and contractual-obligation tables | Data-center capacity, servers, facilities and power arrangements | Cash may be committed without appearing in current-period capex |
| Purchase commitments and financing | Commitment notes, debt footnotes and risk factors | Long-term equipment orders, construction contracts, debt and other funding | Future obligations can remain after an initial cash payment |
Do not add figures from separate categories until you check for overlap. For example, a data-center lease, a server purchase and an R&D allocation could support the same workload but represent different accounting treatments. Record the category, period, amount, currency, attribution and whether the figure is reported, estimated or committed.

What Microsoft’s disclosure illustrates
Microsoft’s 2025 annual report says its R&D category includes AI training and other infrastructure costs. R&D was $32.488 billion in fiscal 2025, compared with $29.510 billion in fiscal 2024, an increase of 10%. Microsoft attributed part of the roughly $3.0 billion increase to cloud and AI engineering and Gaming. This is useful evidence about a disclosed cost category, but it is not an AI-only spending figure.
What Alphabet’s disclosure illustrates
Alphabet’s Form 10-Q for the quarter ended June 30, 2026 describes technical-infrastructure investments such as servers, network equipment, data-center land and building construction. It reported $80.6 billion of capital expenditures for the six months ended June 30, 2026 and $13.6 billion of property-and-equipment depreciation in that period. Those are company-wide figures, not an isolated AI total. Alphabet also explains that projects can take months to years to become ready for use, and that depreciation begins when property and equipment are ready for their intended use. Data-center lease payments add another future obligation.
How do I find AI-related spending in annual and quarterly filings?
Use the same sequence for every issuer so that a persuasive narrative does not replace a comparable evidence trail.
- Start with the cash-flow statement. Capture purchases of property and equipment, proceeds from asset sales and operating cash flow for the same period. Note whether capex is presented company-wide or by segment.
- Read the capex discussion. Search for “technical infrastructure,” “data center,” “servers,” “network equipment,” “GPUs,” “compute,” “construction in progress,” “land” and “capacity.” Record management’s explanation of what is being built and when it should enter service.
- Inspect property-and-equipment notes. Separate additions, assets under construction, completed assets, useful lives and depreciation. An asset under construction can consume cash without contributing current-period revenue.
- Review leases and commitments. Look for data-center leases, capacity reservations, power arrangements, purchase commitments and debt used to fund infrastructure. Capture payment timing, cancellation rights and renewal terms when disclosed.
- Read R&D and operating-cost explanations. Search for model training, AI engineering, cloud infrastructure, serving or inference, energy and support. Keep personnel, capacity and product costs separate where the filing permits.
- Check segment and geography disclosures. A cloud or infrastructure segment may be growing while another business absorbs the investment. Regional concentration can expose the company to energy, permitting or supply constraints.
- Write an attribution note. For each number, state whether the filing explicitly connects it to AI, describes it as broader infrastructure or leaves the connection uncertain. Never convert an inference into a reported fact.
Repeat the process for the latest annual report and the latest quarterly filing. Quarterly numbers can be seasonal and may include unusual construction or delivery timing, so compare both year over year and sequentially where meaningful.
How should investors compare AI costs with business outcomes?
Spending is becoming more convincing when measurable customer and financial outcomes improve without an unsustainable deterioration in economics. Compare growth rates and ratios rather than looking at a single large dollar amount.

| Measure | Calculation or question | What a favorable pattern can mean | What to investigate |
|---|---|---|---|
| Revenue | AI-linked or relevant segment revenue growth versus spending growth | Demand may be absorbing new capacity | Price increases, acquisitions, currency and non-AI products can distort the comparison |
| Gross margin | Is incremental revenue covering compute, energy and delivery costs? | Serving economics may be improving | AI infrastructure investment and usage can pressure margins before efficiency gains appear |
| Operating margin | Track R&D, sales and infrastructure costs relative to revenue | Operating leverage may be emerging | Management may defer costs, capitalize assets or shift them between segments |
| Operating cash flow | Compare recurring operating cash generation with investment needs | Operations may be funding expansion | Working-capital timing and one-time payments can obscure the trend |
| Free cash flow | Operating cash flow minus capital expenditures | Cash capacity remains after investment | High capex can depress free cash flow for years before assets mature |
| Customer adoption | Paid seats, usage, retention, backlog, commitments and pricing | Demand is observable rather than merely forecast | Commitments may be cancellable, concentrated or scheduled far in the future |
| Efficiency | Measurable labor, support, error or cycle-time savings | AI may create value without a separate revenue line | Management estimates need later operational confirmation |
Track capex and AI-related operating costs as a share of revenue. Then compare the change in those ratios with changes in gross margin, operating margin, operating cash flow and free cash flow. Revenue growth alone is insufficient if each additional dollar of sales requires disproportionately more infrastructure or if margins are falling.
Why margin guidance matters
Microsoft warned in its fiscal 2025 annual report that cloud and AI infrastructure investment could increase operating costs and reduce operating margins. It also described gross-margin pressure from AI infrastructure investment and growing product usage, partly offset by efficiency gains. This is a reminder to test the quality of growth: the same AI demand that lifts revenue can initially make each unit less profitable.
Can the company finance its AI plan without straining the balance sheet?
Determine whether recurring operations can fund the plan or whether the issuer depends on debt, leases, equity issuance or asset sales. A profitable income statement does not guarantee sufficient cash for a rapid infrastructure build-out.
- Compare operating cash flow and free cash flow with capex and committed purchases over several periods.
- Review debt maturities, interest expense, lease liabilities and covenant headroom.
- Check whether management expects to issue shares or sell assets to fund capacity.
- Calculate how much of the investment is discretionary versus contractually committed.
- Stress-test a slower demand scenario: delayed customer launches, lower utilization, falling prices or higher energy costs.
- Read risk factors for construction delays, power availability, component supply, permitting and concentration with suppliers or customers.
Leasing can reduce the upfront capex line while creating fixed payments. Debt can preserve current cash while adding interest and refinancing risk. Equity can avoid leverage but dilute existing owners. Compare all three forms of financing rather than treating only purchases of property and equipment as investment.
How long should investors wait for AI infrastructure to produce returns?
Infrastructure often has a lag between cash spending, readiness for use, customer deployment and recognized revenue. Model that sequence explicitly instead of assuming that current capex should generate current-quarter sales.

- Construction and ordering: cash is paid for land, buildings, equipment or capacity reservations.
- Installation and acceptance: equipment is integrated, tested and connected to power and networks.
- Ready-for-use date: depreciation generally begins when property and equipment are ready for their intended use, not necessarily when a customer is billed.
- Customer ramp: usage, paid commitments and retention develop over time.
- Economic payback: revenue, margin contribution and cash generation must eventually cover operating costs, depreciation, financing and replacement needs.
Alphabet’s Q2 2026 filing notes that technical-infrastructure projects can take months to years before assets are ready for use. During that interval, cash has left the business while depreciation has not yet fully appeared. After deployment, depreciation and lease or debt obligations continue even if utilization disappoints. Compare the company’s stated useful lives and utilization assumptions with subsequent reported results.
What evidence shows that customers are actually paying for AI?
Look for realized commercial behavior, not just a large addressable market. Stronger evidence includes paid adoption, usage growth, renewal or retention, pricing, backlog, recognized revenue and documented cost savings.
Customer commitments
Signed commitments can support a capacity plan, but inspect their duration, cancellation terms, concentration and delivery schedule. A commitment that begins in a later year does not prove current-period monetization, and a small number of customers can create concentration risk.
Usage and retention
Usage-based revenue, active customers, expansion within accounts and renewal rates show whether products are used after initial trials. Ask whether reported usage is paid, subsidized or bundled with another service.
Revenue and margin conversion
Trace commitments into recognized revenue and then into gross and operating margin. If a company reports growing AI revenue but not the associated costs, determine whether costs sit in another segment or accounting category.

Efficiency claims
Cost savings can be real even without a new revenue line, but quantify the baseline, timing and cash impact. Distinguish reduced hiring plans or management targets from expenses that have actually declined.
Amazon’s timing example
In his 2025 shareholder letter, Amazon CEO Andy Jassy said much of expected 2026 AWS capital expenditure would be monetized in 2027–2028 and that a substantial portion had customer commitments. These are management statements about outlook and commitments, not independently verified realized returns. The appropriate test is to revisit later reports for delivered capacity, recognized revenue, margins and cash generation.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How can I compare two companies when their AI disclosures use different definitions?
Define the scope and denominator before comparing companies. A consistent framework prevents one issuer’s narrowly labeled AI costs from being compared with another issuer’s entire infrastructure budget.

| Comparison axis | Questions to standardize |
|---|---|
| Scope and classification | Does “AI” include training, inference, cloud capacity, R&D, data centers, leases or only dedicated hardware? |
| Period | Are both figures annual, quarterly, trailing twelve-month or year-to-date, and do fiscal years align? |
| Denominator | Are costs measured against total revenue, a cloud segment, gross profit or operating cash flow? |
| Outcomes | Are you comparing revenue, margins, adoption, backlog, retention or efficiency on the same basis? |
| Cash and commitments | How much is paid, leased, financed or contractually committed, and when are payments due? |
| Deployment | What is under construction, ready for use, depreciating or idle? |
| Assumptions | What useful lives, utilization rates, pricing and energy assumptions drive the plan? |
| Disclosure quality | Which figures are explicit, which are estimates and which cannot be separated from broader operations? |
Use “not separately disclosed” rather than forcing an estimate when a company does not identify AI costs. The SEC Investor Advisory Committee’s recommendation on “Disclosure of Artificial Intelligence’s Impact on Operations,” approved December 4, 2025, says that “the lack of consistency in these disclosures can be problematic for investors seeking clear and comparable information.” Treat disclosure quality as part of the risk assessment, not as evidence that spending is low.
What do broader studies say about AI returns?
Industry statistics can provide context, but they cannot replace issuer-level analysis. The SEC Investor Advisory Committee recommendation relays several findings from other organizations, each with different populations and methods:
Best Value
- Deloitte and the USC Marshall School of Business reported in 2024 that 60% of S&P 500 companies viewed AI as a material risk. This measures perceived risk, not investment returns.
- Boston Consulting Group reported in 2024 that 22% of companies had moved beyond proof of concept toward integrating AI into core business functions or creating new revenue lines. This describes implementation progress, not profitability.
- MIT NANDA reported in 2025 that 95% of organizations in its cited study reported zero return from generative AI. Check the study’s scope and method before generalizing the result to all companies or industries.
These figures are not directly comparable and do not establish that any individual issuer will earn or lose money on AI. Use them to calibrate uncertainty, then rely on filings and subsequent results for an investment decision.
What red flags suggest an AI spending plan is not yet investable?
One warning sign is not decisive, but several together should lower confidence or require a larger margin of safety.
Recommended Free Tools
- A company presents total capex as AI spending without explaining the attribution.
- AI revenue is highlighted while compute, energy, lease and support costs remain unquantified.
- Customer commitments are described without value, term, cancellation, concentration or delivery details.
- Capex rises sharply while utilization, backlog, margin and free-cash-flow trends weaken.
- Management repeatedly pushes expected monetization into later years without reporting intermediate milestones.
- Projects remain under construction for extended periods, or depreciation and useful-life assumptions change materially.
- Growth depends on debt, leases or equity issuance that the company does not reconcile with expected returns.
- Disclosures move between segments or use changing definitions that prevent a like-for-like comparison.
- Management cites sector-wide AI demand instead of company-specific paid adoption and retention.
What repeatable checklist should I use before buying a stock?
Complete this checklist from the latest annual report, quarterly filing and relevant investor materials, then date your assumptions.
- Define the AI scope: training, inference, infrastructure, R&D, products and leases.
- Record reported capex, R&D, operating costs, leases, commitments and financing separately.
- Mark each amount as explicit AI, broader infrastructure, estimated or not separately disclosed.
- Calculate each major cost as a percentage of revenue and compare its growth with revenue growth.
- Track gross margin, operating margin, operating cash flow and free cash flow.
- List paid customers, usage, retention, backlog, pricing, commitments and measurable savings.
- Map construction, readiness-for-use dates, depreciation, useful lives and utilization.
- Review debt, lease liabilities, interest, maturities, equity issuance and liquidity.
- Identify dependencies on power, components, suppliers, permits and concentrated customers.
- Write the expected monetization timeline and the milestones that would disprove it.
- Recheck the thesis in each subsequent filing against recognized revenue, margins, utilization and cash generation.
Keep reported results, management guidance and your own assumptions in separate columns. That simple separation prevents a forecast from silently becoming a fact.
Frequently Asked Questions
How often should I update an AI-spending investment thesis?
Review it with every quarterly filing and perform a fuller reconciliation with each annual report. Update the timeline when the company changes capex guidance, reports a major customer commitment, brings assets into service or changes useful-life and utilization assumptions.
Is high AI capex automatically a sign that a stock is overvalued?
No. High spending can be rational when demand, pricing, utilization and cash returns support it. The relevant question is whether expected returns compensate investors for execution, financing and obsolescence risk, not whether the absolute capex number is large.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Should depreciation be added back when assessing AI returns?
Depreciation is non-cash in the period recorded, but it represents the consumption of expensive assets that will need replacement. Examine free cash flow and replacement capex alongside earnings so an accounting add-back does not hide the long-term cost of maintaining capacity.
What if a company refuses to disclose a separate AI budget?
Treat the missing attribution as uncertainty rather than assuming the amount is immaterial. Use disclosed infrastructure, R&D, lease and commitment data to establish a range, label what cannot be separated, and demand stronger evidence from margins, adoption and cash flow before relying on an AI-return thesis.
