The cheaper option depends on your model, token volume, utilization, hardware capacity, electricity price and comparison period. A fair calculation puts local hardware amortization, power and operating work beside the cloud provider’s current input- and output-token charges for the same workload. Rented GPUs are a third case: they are usually billed by GPU hour, so you must convert hours into the tokens your workload can actually process. There is no universal self-hosting break-even point. Build the comparison from your own demand, verify that local hardware can run the selected model at the required throughput, and refresh prices whenever hardware or API rates change.
What exactly should you compare?
Use three clearly defined options and hold the model, workload and time horizon constant. Otherwise a low price may simply reflect a smaller model, fewer tokens or unused capacity.

Local inference
You buy or already own the inference machine and run the model yourself. The cost is more than the purchase price: include the hardware cost allocated to the analysis period, electricity while the system is working, and ongoing operating costs such as maintenance and administration.
Hosted API inference
A provider runs the model and charges according to usage. Calculate input and output tokens separately using the selected model’s current rates, then add applicable service charges. A monthly subscription or a free allowance is not a substitute for measuring actual token consumption.

Rented GPU inference
A cloud GPU instance is different from a metered model API. Dedicated or rented inference is commonly priced per GPU hour. To compare it with local hardware or an API, estimate how many hours are needed, the throughput achieved during those hours and the utilization of the rented machine.
| Option | Primary billing or cost unit | Costs that belong in the estimate | Capacity question |
|---|---|---|---|
| Local machine | Hardware cost allocated over time | Hardware, electricity and operating costs | Can the device hold the model and meet required throughput? |
| Cloud model API | Input and output tokens | Token charges and relevant service charges | Does the selected model provide the required quality and limits? |
| Rented GPU | GPU hours | GPU-hour charges and any attached operating costs | Does measured throughput turn the planned hours into enough tokens? |
How do you set a fair comparison before doing the arithmetic?
Write down the assumptions first. A reproducible worksheet is more useful than a single break-even number because you can replace a rate, model or demand forecast without rebuilding the analysis.
Quick wins for a faster PC:
Scan for outdated or missing drivers - takes under a minuteDriver Scan →Repair Windows errors before they cause bigger problemsFix Now →- Freeze the model definition. Name the exact model and version for each option. If the local model is quantized, distilled or otherwise different from the API model, label the quality and capability difference instead of treating them as equivalent.
- Define one workload. Record expected monthly input tokens, monthly output tokens, request patterns and any peak or sustained demand. Count both sides of the exchange; output volume is often priced separately from input volume.
- Choose one analysis period. A month, a year or the planned project lifetime is valid, but every option must use the same period. Hardware bought for a short pilot should not be compared with an API forecast that assumes years of use.
- Set the service target. Specify the throughput, response-time target and availability you need. A machine that is inexpensive but cannot process the required demand is not a viable alternative.
- Record regional and commercial assumptions. Note the provider region, currency, taxes or other charges included in your figures, and the date on which rates were checked. Provider prices and hardware prices change.
- State utilization. For local and rented GPUs, distinguish busy processing time from time the machine is powered on or reserved. Fixed costs spread over a lightly used device produce a different result from the same device running continuously.
How do you calculate cloud API cost?
Use the provider’s current price for the exact model and calculate input and output tokens independently. Do not turn a sample rate from one provider into a general market benchmark.
Build the token estimate
For each period, calculate:
input_cost = (input_tokens ÷ 1,000,000) × input_rate_per_millionoutput_cost = (output_tokens ÷ 1,000,000) × output_rate_per_millionapi_total = input_cost + output_cost + applicable_service_charges
Use the provider’s own token unit if it is not one million tokens; the formula is the same after converting the volume to that unit. Keep input and output volumes visible in the worksheet so a change in response length does not silently alter the result.
Use current, model-specific rates
DigitalOcean publishes dated model token rates and separate GPU-hour rates. If you use a figure from its pricing page, record the verification date and the exact model or GPU entry. The same discipline applies to any other provider: a rate is valid only for the model, region and billing terms shown on the current price page.

If no such charge applies, leave the line out instead of inserting a zero that could be mistaken for a universal rule.
How do you calculate local inference cost?
Local cost is the sum of the hardware investment allocated to the period, electricity and operating work. Buying a machine does not make subsequent inference free.
Allocate the hardware purchase
Choose an amortization period that matches your decision. A simple allocation is:
hardware_period_cost = purchase_price × (months_in_analysis_period ÷ amortization_months)

If you already own the machine, state the accounting treatment you choose. You may allocate its remaining useful value, or show a zero new-cash purchase while reporting that the comparison excludes the value of the existing hardware. The important point is to use the same treatment for every scenario and disclose it.
Estimate electricity from power and hours
Measure or estimate the machine’s average draw while serving the workload, convert watts to kilowatts, and multiply by operating hours and your electricity rate:
electricity_cost = (average_watts ÷ 1,000) × operating_hours × electricity_price_per_kWh
Use the hours in the chosen period, not just the time spent generating tokens. If the system remains powered while idle, decide whether idle power belongs in the workload cost and document that choice. AMD’s calculator explicitly includes electricity in local scenarios, which is a useful reminder that power belongs beside the hardware line.

List recurring work needed to keep the service usable: administration, monitoring, updates, storage and replacement or repair allowances where they apply. If staff time is material, assign it a stated hourly value and show the hours. Do not bury operational effort in an unexplained contingency percentage.
Check capacity before accepting the total
The machine must have enough memory for the model and enough throughput for the demand forecast. A calculator can help size a device: AMD’s calculator assigns a supported device to each configured tier and routes custom demand that exceeds its capacity to cloud API use. Treat those outputs as scenario-specific; they are not a universal break-even result and do not establish a particular device’s current retail price or availability.
How do you compare a rented GPU with the other two options?
Translate the GPU-hour quote into the amount of work the instance can complete. A low hourly price is not economical if throughput is too low or the instance sits idle.
Calculate the rental bill
gpu_rental_cost = gpu_hour_rate × billed_gpu_hours
Then estimate the hours required:
required_hours = workload_tokens ÷ sustained_throughput_tokens_per_hour
Use measured or vendor-documented throughput for the exact model, precision, batch size and serving configuration. If your demand arrives in bursts, include the hours reserved to handle those peaks, not only the average processing time.

Account for utilization
For a continuously reserved instance:
effective_cost_per_token = gpu_hour_rate ÷ tokens_processed_per_hour
If the instance is active only part of the time, divide completed tokens by all billed hours, including idle or reserved hours. This is the step that makes GPU-hour pricing comparable with token-based API pricing.
Keep rented GPUs separate from an API quote
An API provider may absorb scaling and serving operations into the token price, while a rented GPU leaves those responsibilities with you. Compare the full operating arrangement, not just the hourly line item.
Which inputs should your worksheet contain?
Use one row per assumption and preserve the source and date for every volatile figure.
| Input group | Values to record | Why it changes the result |
|---|---|---|
| Model | Exact model, version, precision and any local modifications | Capability, memory requirement and throughput differ between models. |
| Workload | Input tokens, output tokens, request pattern and analysis period | API billing follows token volume; local and GPU costs depend on completed work. |
| Local hardware | Purchase or allocated value, power draw, available memory and expected throughput | Determines fixed cost, electricity and whether demand fits. |
| Electricity | Price per kWh and operating hours | Power cost rises with draw and time. |
| GPU rental | GPU-hour rate, billed hours and sustained throughput | Hourly billing must be converted into usable tokens. |
| Operations | Administration, monitoring, updates and other recurring effort | Self-managed systems carry work that a metered API may include. |
| Rates and dates | Provider, region, currency and verification date | Prices and availability change over time. |
How do you calculate a workload-specific break-even point?
First compute the total cost of each option for the same period. Then solve for the workload at which the totals match. Because local hardware has fixed costs and API usage is usually variable, the answer changes with token volume and utilization.
Local versus API
Separate local fixed cost from local variable electricity cost:
local_total = hardware_period_cost + electricity_cost + operating_costapi_total = (input_tokens × input_unit_rate) + (output_tokens × output_unit_rate) + service_charges
If your input/output mix stays constant, you can express API cost per workload unit and solve:
break_even_workload = local_fixed_cost ÷ (api_cost_per_workload_unit − local_variable_cost_per_workload_unit)
Only use this form when the denominator is positive and both options provide comparable quality and throughput. If the result is zero or negative, the assumed API price does not exceed local variable cost, so there is no positive break-even volume under those assumptions.

Local versus rented GPU
Replace the API variable rate with the rented GPU’s cost per completed token, derived from its hourly rate and sustained throughput. Include the local machine’s purchase allocation and electricity on one side, and all billed GPU hours plus rental operations on the other.
Run sensitivity cases
At minimum, calculate low, expected and high demand. Also vary electricity price, hardware utilization, output-token share and GPU throughput. Present the resulting range rather than a single threshold when any of those inputs is uncertain.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.How should model quality and capability affect the comparison?
Cost is meaningful only when the options solve the same problem. Compare the exact model where possible; otherwise document the difference in reasoning quality, context length, modalities, safety behavior or other capabilities that matter to your application.
A cheaper local model may require more retries or human review, increasing the effective workload. Conversely, a local deployment may meet a privacy or control requirement that an API does not. Those are decision constraints, not evidence that one price is universally lower. Keep quality evaluation separate from the arithmetic, then reject any option that fails the required quality or service target.
What changes when utilization is low or demand is high?
Local hardware has a fixed cost whether it processes one request or many. With low utilization, that fixed cost is spread over fewer tokens and electricity may be dominated by idle or standby time. As sustained demand rises, the same purchase can serve more tokens, changing the cost per token.
High demand can also expose a capacity ceiling. If one device cannot meet peak throughput, you may need additional hardware, queueing, a rented GPU or API overflow. Model that expansion explicitly instead of extrapolating a single-device result indefinitely.
How do you validate the numbers before choosing?
- Recount tokens from representative traffic. Use actual prompts and completions when available, and keep input and output counts separate.
- Verify the model identity. Confirm that the local file and API endpoint represent comparable versions and capabilities.
- Measure power. Prefer a meter reading under the intended serving load; if you estimate, record the assumed draw and operating hours.
- Test sustained throughput. Check the exact batch size, context length and precision that your service will use. A peak benchmark is not a monthly capacity plan.
- Check memory and demand fit. Confirm that the device can load the model and serve the expected concurrency. If a sizing calculator assigns a device or redirects excess demand to an API, treat that as a boundary to investigate.
- Recheck prices. Hardware quotes, electricity tariffs and API or GPU rates should all be refreshed on the date of the decision and whenever the workload changes.
- Save the worksheet. Preserve assumptions, sources and dates so a later update changes only the relevant inputs.
What are the most common comparison mistakes?
- Comparing unlike models. A small local model and a larger API model may have different capabilities. Label the difference or use a quality-matched pair.
- Ignoring output tokens. API estimates that count only prompts understate cost when responses are long.
- Using purchase price as total local cost. Add amortization, electricity and operating work.
- Comparing GPU hours directly with API tokens. Convert hours through measured throughput and include idle or reserved time.
- Using average demand for a peak-constrained system. Capacity must satisfy the required peak or define an acceptable queue and overflow path.
- Applying a calculator’s example universally. Example break-even outputs depend on its configured model, demand, device and prices.
- Leaving rates undated. A price without a verification date cannot be reproduced after a provider or hardware update.
- Mixing time horizons. A one-month API bill and a full hardware purchase are not comparable until the hardware is allocated to the same period.
Which option is likely to fit your situation?
- Choose a metered API when demand is uncertain, utilization is low, or you need to avoid purchasing and operating inference hardware. Confirm that its model quality, token rates and service terms meet the workload.
- Choose local inference when demand is sustained enough to spread fixed costs, the hardware meets throughput and memory requirements, and you can account for power and operations.
- Choose rented GPUs when you need more capacity than owned hardware provides but want control over the serving stack. Validate throughput and utilization; an hourly quote alone is not a cost comparison.
- Use a mixed design when steady baseline traffic fits local hardware and peaks or over-capacity requests can be sent to an API or rented GPU. Calculate each traffic portion separately and add the totals.
What should a decision-ready worksheet look like?
Your final sheet should show, for each option, the model and version, input and output volume, analysis period, utilization, throughput, all rates with verification dates, and the resulting total. Include a notes column for quality differences and capacity limits. A reader should be able to replace one assumption—such as electricity price or output volume—and see how the conclusion changes without changing the formulas.
Report the conclusion as a conditional statement: under these model, workload, period, capacity and price assumptions, one option costs less or meets the requirement at lower total cost. If an assumption is uncertain, publish a range or sensitivity table instead of presenting a universal self-hosting threshold.
Frequently Asked Questions
Can I compare a quantized local model with the provider’s full-precision model?
You can calculate their prices, but you should not call the result an apples-to-apples saving without a quality check. Run the same representative tasks and record accuracy, refusal behavior and output length before treating the two workloads as equivalent.
What should I do when the model version changes during a long project?
Freeze the version used in the original worksheet and record the date. When either the local weights or API endpoint changes, rerun the quality, throughput and cost inputs rather than silently blending results from different versions.
Can a hybrid local-and-cloud design be evaluated with the same method?
Yes. Divide traffic into defined portions, such as baseline requests handled locally and overflow handled by an API, then calculate each portion with its own token volume, capacity and rate. Add the portions and include the local machine’s full-period costs.
How can I tell whether an hourly GPU quote is actually competitive?
Ask for sustained tokens per hour for your exact model and serving settings, not only a peak benchmark. Multiply the hourly price by all billed hours, including reserved idle time, and compare the resulting cost per completed token with the API calculation.
