Compare these stocks by the economics of what they sell, not by whether management uses the word “AI.” Start by classifying revenue, then match each company’s demand evidence, customer exposure, margins, infrastructure spending, depreciation and cash-flow definitions. Only after those steps should you compare valuation, using the same market date, fiscal period and denominator. NVIDIA’s data-center platform, Microsoft’s cloud and software businesses, and Alphabet’s infrastructure commitments show why the categories can overlap: a hardware supplier can include software and services, while a cloud-software provider still pays heavily for servers, power and networks.
What exactly are you comparing?
“AI infrastructure stock” and “cloud software company” are useful starting labels, but neither is an accounting category. A company may sell components, complete systems, networking, hosted capacity, licenses, subscriptions and support at the same time. The first task is to identify the customer purchase that creates each revenue stream and then analyze the economics of that stream.

| Business type | Typical customer purchase | Demand behavior to investigate |
|---|---|---|
| AI infrastructure supplier | Accelerators, servers, networking, integrated systems, software tied to equipment and services | Data-center build cycles, deployment schedules, product transitions, supply capacity and large-customer concentration |
| Cloud platform | Compute, storage, databases, AI services and other capacity consumed over time | Usage, committed contracts, remaining performance obligations where disclosed, renewal and workload migration |
| Cloud software vendor | Licenses, subscriptions or usage-based applications delivered through a cloud | Seats, usage, retention, pricing, upsell and the cost of hosting each workload |
| Diversified technology company | A mix of hardware, cloud capacity, software, advertising or other segments | Segment disclosures and the mix shift that can make company-wide ratios misleading |
NVIDIA’s fiscal 2026 Form 10-K describes a data-center platform spanning compute, networking, systems, software and services, with customers including cloud providers and AI model makers. That is broader than a single-chip supplier. Microsoft’s annual report describes revenue from cloud solutions and software licensing. Both examples show why a one-word label can hide materially different revenue and cost drivers.
How should you map revenue models?
Build a revenue map that separates equipment delivered once from services consumed repeatedly. The map should show who pays, what is delivered, when revenue is recognized and what must be spent to deliver the next dollar.

Separate transaction types
- Product revenue: hardware or an integrated system is sold and recognized under the company’s revenue rules. Analyze backlog, shipment timing, inventory and warranty obligations.
- Capacity revenue: a customer rents compute, storage or networking. Examine consumption, committed spend, contract duration and the depreciation and energy cost attached to that capacity.
- License or subscription revenue: software is licensed for a term or renewed periodically. Study annual recurring revenue if disclosed, deferred revenue, retention and sales costs; do not treat an accounting metric as interchangeable with reported revenue.
- Services revenue: implementation, support, consulting or managed operations can carry different margins and renewal patterns from the core product.
For each stream, record whether revenue is recognized at delivery, ratably over a contract or as usage occurs. A hardware shipment can create a sharp quarter while a subscription spreads value across many periods. Comparing their growth rates without this timing context can produce a false ranking.
Identify hybrid economics
A diversified company can contain both infrastructure and software economics. Use segment-level disclosures when available, and state explicitly when a segment combines products. Do not assign a single “infrastructure margin” or “software margin” if the filing does not provide one; use “not stated” rather than infer a split.
Which demand evidence is actually comparable?
Demand metrics must describe the same scope, period and customer relationship. Supplier shipments, reported segment revenue, cloud consumption and software subscriptions answer different questions.
| Evidence | What it measures | Questions to ask before comparing |
|---|---|---|
| Supplier shipments or segment revenue | Equipment or platform sales recognized by the supplier | Were systems shipped or merely ordered? Is revenue concentrated in a few buyers? Did a product transition or supply constraint affect timing? |
| Cloud consumption | Capacity used by customers, often billed by usage | Is the figure actual consumption, bookings or committed spend? Does it include internal use or resold services? |
| Software licenses and subscriptions | Contracted or recurring access to applications | Are seats, users, usage and price changes disclosed? What is the renewal period and cancellation right? |
| Remaining performance obligations | Contracted revenue not yet recognized, where disclosed | What portion is expected within 12 months, and are contract terms comparable across companies? |
Record customer concentration, disclosed end markets and contract commitments alongside the growth number. A 50% increase driven by two hyperscale customers has a different risk profile from broad growth across thousands of renewing subscribers. Definitions vary, so preserve each company’s wording and reporting period in your worksheet.
How do you compare margins without mixing unlike costs?
Use gross and operating margins for the same segment and period, then explain mix and one-time items. Growth alone does not establish improving profitability.
NVIDIA’s reported margin change
NVIDIA reported fiscal 2026 revenue of $215.9 billion, up 65% year over year. Its fiscal 2026 gross margin was 71.1%, compared with 75.0% in fiscal 2025. NVIDIA attributed part of the decline to the transition toward full-scale data-center solutions and a $4.5 billion charge associated with H20 inventory and purchase obligations. These figures are NVIDIA-specific and should not be generalized to every infrastructure supplier.

The example illustrates three checks: identify whether the margin is company-wide or segment-level, separate recurring mix effects from a disclosed charge, and ask whether the new systems include more purchased components and services than the prior product mix. A lower percentage can coexist with higher gross profit dollars when revenue expands, but the cash and return profile still depends on the costs required to support that growth.
Cloud-software margins need the same scrutiny
Microsoft reported a 66% Microsoft Cloud gross margin percentage for fiscal 2026. Its SEC filing cited AI infrastructure investment and growing AI usage as factors in the decrease, partly offset by efficiency gains. “Cloud” therefore does not mean that infrastructure costs disappear; hosting, networking, energy, depreciation and support remain part of the delivery model.
Do not compare NVIDIA’s company-wide gross margin with Microsoft Cloud’s percentage as if they were identical segments. Check the denominator, included businesses and fiscal dates first. Then examine operating margin, research and development, sales costs and stock-based compensation, because two companies with similar gross margins can convert very different shares into operating income.
What infrastructure costs are hidden behind AI growth?
Equipment purchases are only the beginning of an AI infrastructure cost curve. Servers and network gear are depreciated over time, facilities consume power, and capacity must be expanded before usage fully arrives.

- Capital expenditure: cash paid for servers, network equipment, data centers and construction.
- Depreciation: the accounting expense that allocates those assets over their useful lives. Changes in useful-life assumptions alter expense timing without changing the original cash payment.
- Energy and operations: electricity, cooling, personnel, maintenance and facility costs that rise with utilization and power intensity.
- Leases and capacity commitments: obligations for facilities or third-party infrastructure that may not appear as conventional owned capex.
- Networking and interconnect: bandwidth and specialized networking required to keep accelerators productive.
Alphabet’s 2025 annual report says its technical-infrastructure investment includes servers, network equipment and data centers. Management expects related depreciation, energy, equipment and network-capacity costs to rise as AI offerings require more compute. That is a forward-looking management expectation, not a universal forecast or a realized statistic for every cloud company.
Ask whether growth is funded internally
Compare capital spending with operating cash flow and with the cash generated after maintenance and expansion investment. A company can report strong earnings while committing substantial cash to capacity that will be depreciated later. Conversely, a supplier may collect cash on shipment while its customers, rather than the supplier, bear most data-center construction costs. The distinction is central to comparing business models.

How should you compare cash generation?
Start with the cash-flow statement, not a headline “free cash flow” figure. Operating cash flow includes working-capital movements; free cash flow is a company-defined subtraction that may use total, net or maintenance capital expenditure.
- Record operating cash flow for the same fiscal period.
- Record purchases of property and equipment and identify whether the figure includes construction, finance leases or only cash capex.
- Reconcile the company’s stated free-cash-flow definition to operating cash flow and capital spending.
- Separate working-capital effects such as inventory builds, customer prepayments and supplier terms.
- Compare cash conversion over several periods rather than relying on one quarter affected by shipment timing.
For an infrastructure supplier, inventory and purchase obligations can consume cash before products are sold. NVIDIA’s disclosed H20 charge demonstrates why inventory exposure belongs in the cash analysis, even when demand remains strong. For a cloud provider, construction and equipment spending can precede customer usage by years; inspect commitments and depreciation schedules where disclosed.
How do customer concentration and contracts change risk?
Two companies with identical growth rates can have very different downside if one depends on a few buyers or a single buildout cycle. Read concentration disclosures, end-market descriptions and contract terms together.
Concentration checklist
- List customers or customer groups that exceed the filing’s concentration threshold.
- Note whether sales are direct, through distributors or through cloud providers that resell capacity.
- Identify geographic, regulatory and end-market exposure.
- For hosted services, record remaining performance obligations, renewal terms and usage commitments where disclosed.
- Check whether one customer’s capital plan could affect several suppliers in your portfolio.
Do not treat a contract value as guaranteed profit. It may be cancellable, recognized over several years or dependent on usage. Conversely, the absence of a disclosed backlog does not prove weak demand; it may reflect the company’s accounting and disclosure policy.
How do you normalize fiscal periods and accounting definitions?
Make the comparison reproducible before inserting any valuation multiple. NVIDIA’s fiscal 2026 ended January 25, 2026; Microsoft’s fiscal 2026 ended June 30, 2026; Alphabet’s cited annual report covers 2025. These periods are not synchronized.
- Write each company’s fiscal-year end and the exact quarter or trailing period used.
- Use the same currency and state whether figures are reported or converted.
- Match gross-margin definitions, including whether cloud, support and stock-based compensation are included.
- Distinguish GAAP from non-GAAP figures and preserve the reconciliation.
- Flag one-time charges, acquisitions, divestitures and accounting-policy changes.
- Use trailing or forward measures consistently; never mix a trailing numerator with a forward denominator without labeling it.
If a comparable value is not disclosed, write “not stated” and explain the missing definition. A neat table with invented precision is less useful than an incomplete table that preserves the evidence boundary.

What valuation framework works across both categories?
Valuation is date-specific. The available filings do not establish which category is cheaper or will outperform at current prices, so a defensible conclusion requires a selected peer set, synchronized prices and consistently defined estimates.
Choose the denominator to fit the economics
| Measure | Useful when | Main caution |
|---|---|---|
| Enterprise value to revenue | Profit is temporarily depressed or business models have different leverage | Ignores margin quality, capital intensity and future dilution |
| Enterprise value to operating income | Operating costs are reported consistently | Useful-life assumptions and one-time charges can distort comparability |
| Price to earnings | Net income and capital structures are reasonably comparable | Debt, buybacks, tax rates and non-operating gains alter the ratio |
| Free-cash-flow yield | Cash conversion and investment needs are visible | Definitions of free cash flow and expansion capex differ |
Use one market-close date for prices and enterprise values. Pair it with the same trailing or forecast period, document the analyst estimates and test sensitivity to growth, margin and capital-spending assumptions. Do not infer a category-wide bargain from operating-model descriptions alone.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How can a portfolio hide overlapping AI exposure?
Owning an infrastructure supplier and a cloud-software company does not necessarily diversify AI risk. Both may depend on hyperscaler capital budgets, the same networking vendors, electricity availability or a small group of model developers.
Map shared dependencies explicitly: common customers, suppliers, geographic data-center clusters, financing conditions and regulatory constraints. Treat this as a qualitative exposure map unless filings provide a quantified relationship. A portfolio can have different revenue labels but one underlying assumption—that AI workloads will keep expanding fast enough to absorb new capacity.

What does a complete comparison worksheet look like?
Use the following sequence for every company in your chosen peer set. Keep a source note beside every figure so a later update does not silently change definitions.
- Define the peer set: name the companies, geography, exchange and market-date cutoff.
- Map revenue: list equipment, systems, networking, cloud capacity, licenses, subscriptions and services by segment.
- Describe customers: record end markets, concentration, contract commitments and renewal or usage mechanics.
- Collect demand evidence: use shipment, segment-revenue, consumption, subscription or backlog measures only with their stated scope.
- Build a margin bridge: show gross and operating margins, mix changes, infrastructure costs and unusual charges.
- Measure capital intensity: capture capex, leases, depreciation, useful lives and management’s capacity plans.
- Reconcile cash flow: start with operating cash flow, subtract the company-defined capital-spending measure and explain working-capital swings.
- Normalize periods: align fiscal dates, currency, GAAP or non-GAAP treatment and trailing versus forward estimates.
- Calculate valuation: use the same price date and denominator definitions, then run sensitivity cases.
- Write the thesis and failure case: state what demand, margin and cash assumptions must hold, and what evidence would disprove them.
How do NVIDIA, Microsoft and Alphabet illustrate the framework?
These companies are examples of different disclosures, not a complete peer group or a current valuation recommendation.
Best Value
| Company and period | What the filing establishes | How to use it in analysis |
|---|---|---|
| NVIDIA, fiscal 2026 (year ended January 25, 2026) | Data-center platform includes compute, networking, systems, software and services; customers include cloud providers and AI model makers. Revenue was $215.9 billion, up 65%; gross margin was 71.1% versus 75.0% in fiscal 2025; a $4.5 billion H20 inventory and purchase-obligation charge was disclosed. | Separate platform breadth from chip-only assumptions, examine customer concentration and product-transition effects, and adjust cash and margin analysis for the disclosed charge. |
| Microsoft, fiscal 2026 (year ended June 30, 2026) | Revenue spans cloud solutions and software licensing. Microsoft Cloud gross margin percentage was 66%; the filing cited AI infrastructure investment and growing AI usage as factors in the decrease, partly offset by efficiency gains. | Analyze usage and recurring revenue alongside hosting, depreciation and capacity costs; do not treat cloud gross margin as directly equivalent to NVIDIA’s company-wide margin. |
| Alphabet, 2025 annual report | Technical infrastructure investment includes servers, network equipment and data centers. Management expects depreciation, energy, equipment and network-capacity costs to rise as AI services require more compute. | Model the timing of capacity spending and expense growth, and label the statement as management’s expectation rather than an observed result. |
What mistakes most often invalidate the comparison?
- Grouping by the word AI: AI marketing does not reveal whether revenue is a product sale, cloud usage or a subscription.
- Ranking growth without mix: A transition to integrated systems or a one-time inventory charge can change margins even during rapid growth.
- Assuming software is asset-light: Hosted software can require substantial servers, energy, networking and depreciation.
- Mixing periods: Fiscal years ending months apart can make a cycle look like a structural difference.
- Comparing undefined cash flow: “Free cash flow” is not standardized; reconcile it to the statement of cash flows.
- Ignoring concentration: A few hyperscale buyers can make supplier revenue and cloud demand move together.
- Using stale valuation: A multiple without a market date is not a current comparison.
- Turning expectations into facts: Management’s projected cost increases are not realized costs until reported.
How should you reach an investment conclusion?
Write the conclusion as a conditional judgment, not a category slogan. State which revenue stream you are buying, what evidence shows demand, how margins behave after infrastructure costs, how much cash must be reinvested and what valuation date supports the price.
A useful final scorecard has five lines: revenue quality, demand durability, margin resilience, capital intensity and valuation discipline. Give each line a written rationale and a disconfirming signal—for example, weaker usage, a lost customer, rising depreciation or a product transition that compresses margin. This approach keeps an infrastructure supplier and a cloud-software company comparable without pretending they are the same business.

Frequently Asked Questions
Should I use revenue growth or bookings to compare AI companies?
Use the measure that matches how the company recognizes sales, then keep bookings or commitments as a separate leading indicator. Bookings can precede revenue by years, while usage-based revenue may move quickly with workload changes; neither should replace the other.
How can I compare a company that reports only adjusted metrics?
Start with GAAP statements and add the adjusted presentation as a bridge. Identify each exclusion—such as stock-based compensation, restructuring or amortization—and test whether it is recurring before using the adjusted figure in a peer table.
What if a cloud provider does not disclose AI revenue separately?
Do not manufacture an AI segment from broad cloud growth. Use disclosed usage, capacity, contract and infrastructure indicators, and mark the portion attributable to AI as not stated when the filing does not isolate it.
How often should this comparison be updated?
Refresh it after each company’s annual filing and major quarterly release, or sooner after a material product transition, acquisition or capacity announcement. Recalculate valuation on a single new market date rather than mixing old prices with new fundamentals.
Can two companies with similar gross margins have different risk?
Yes. One may need to spend heavily on owned data centers while the other sells equipment with customer-funded deployment. Compare depreciation, capex, leases, working capital and customer concentration before treating the margin similarity as meaningful.
