The best way to build an AI agent in 2026 depends on who will operate it, how much control the workflow requires, and what your security and integration constraints allow. There are four practical routes: a visual or low-code builder, a model provider’s SDK in application code, an open-source agent framework, or a managed enterprise agent platform. Start with one narrowly defined agent, prove that its tools and guardrails work, and add multi-agent coordination only when distinct responsibilities justify the extra complexity. A visual builder usually wins for a fast business prototype; an SDK suits a developer-owned feature; an open-source framework favors portability and explicit orchestration; and a managed platform reduces infrastructure work at the cost of platform dependence.

What is an AI agent, and how is it different from a chatbot?

An AI agent is a system that independently accomplishes tasks on your behalf. OpenAI’s A practical guide to building agents (January 15, 2026) describes agents as systems that control workflow execution rather than merely producing a single response.

A single-turn chatbot receives a prompt and returns an answer. A classifier maps input to a label. An agent can decide which step comes next, select and call tools, inspect results, correct an approach, ask for approval, or stop when a guardrail is triggered. Its behavior comes from a model plus instructions, tools, workflow logic, state and safety controls.

That distinction matters when you are choosing an implementation. A support assistant that only drafts text may need little more than a model call. An agent that checks an order, queries inventory, requests a refund approval and records the result needs authenticated tools, durable state, clear handoffs and an auditable execution path.

What are the four ways to build an AI agent?

The four routes overlap in capability, but they place control and operational responsibility in different parts of your organization. Treat them as starting points rather than mutually exclusive technologies.

1. Visual and low-code builders

Choose a visual or low-code builder when an operations or business team must prototype and maintain an automation quickly, with limited software development. A canvas, prebuilt connector library and configurable steps can turn a process into a working agent without creating a service from scratch.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The trade-off is less control over runtime internals, portability and custom orchestration. Before committing, verify the details that are easy to miss in a demo:

  • Which systems have supported, maintained connectors, and can you call a private API when a connector is missing?
  • Where are prompts, files, conversation state and tool results stored, and can data be kept inside your required boundary?
  • Can a human approve sensitive actions before execution, with role-based permissions and an audit trail?
  • What tracing, logs, replay and evaluation features are included?
  • Can you export workflows, prompts and configuration if you later move to code?

This route is often the quickest path to a pilot, but validate the exit strategy early. A workflow that cannot be exported or reproduced elsewhere can make a successful pilot expensive to replace.

2. A model-provider SDK inside application code

Use a provider SDK when a developer-owned application needs direct control over prompts, tools, handoffs, sessions and guardrails. The agent remains close to ordinary application code, so your existing authentication, testing, deployment and product conventions can surround it.

This approach is effective for a focused agent with a small number of tools and a clear owner. You decide how the model receives context, how tools are exposed, when a user must confirm an action and what happens after an error. You also own the less visible work: deployment, memory, observability, data retention, retries and scaling.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The principal architectural risk is coupling. Provider-specific message formats, tool APIs or tracing conventions can make a later model change costly. Isolate provider calls behind your own interfaces, keep prompts and tool schemas versioned, and record enough execution data to reproduce a decision without storing unnecessary sensitive content.

3. An open-source agent framework

Choose an open-source framework such as LangChain, LangGraph, CrewAI, AutoGen or LlamaIndex when you need reusable abstractions, explicit workflow graphs, multiple model options or portability across deployment environments. Frameworks commonly provide orchestration, tool registration, memory, workflow definition, deployment hooks and monitoring integrations.

The value is not simply having more features. A graph-based workflow can make branches, retries, approvals and handoffs explicit; a multi-agent abstraction can separate responsibilities; model adapters can reduce the effort of changing providers. Those abstractions also become dependencies you must understand and maintain.

Compare candidates on documentation quality, release cadence, model adapters, durable execution, tracing, evaluation support and migration cost. Confirm how state is persisted, whether long-running jobs can resume after a process failure, and whether a framework’s abstractions map cleanly to your team’s existing services. An active project with many integrations is not automatically the best fit if its upgrade path or debugging model is unclear.

4. A managed enterprise agent platform

Use a managed service or enterprise framework when hosting, identity, governance, monitoring, integrations and operational support matter more than owning every runtime component. Examples of this category include Amazon Bedrock Agents and AgentCore, Microsoft’s agent framework and Google’s documented agent runtimes and development options.

Managed platforms can provide centralized credentials, policy controls, network integration, monitoring and service-level operations that would otherwise take a platform team. They are attractive when an agent must fit an organization’s existing identity, compliance and data-governance processes.

The cost is platform dependence. Review data residency, permission scopes, retention behavior, regional availability, pricing dimensions, model choices and export or migration options. A managed service may simplify the first production release while making a later move to another runtime require workflow, state and observability rework.

How should you choose among the four routes?

Write down requirements before selecting a product or framework. Google’s architecture guidance recommends treating the frontend, tools, memory, runtime and model runtime as separate choices because each affects cost, scalability, performance and security.

  1. Define the task boundary. State the user outcome, inputs, systems the agent may change and what “done” means. Separate deterministic steps from decisions that genuinely benefit from a model.
  2. Set operating targets. Record acceptable latency, availability, throughput, data-retention limits and budget. Include peak load and long-running jobs, not just a successful demo.
  3. List integrations and permissions. Name every API, database, file store and communication channel. Specify the minimum permission for each tool and whether a human must approve the action.
  4. Decide who owns the runtime. If a business team will edit workflows, a visual route may be appropriate. If a product engineering team will ship the feature, an SDK or framework may provide better code review and testing. If infrastructure ownership is the bottleneck, a managed platform may be worth its dependence.
  5. Choose the smallest viable architecture. Start with one agent and a limited tool set. Keep the model’s authority narrow and make failures visible.
  6. Test with realistic cases. Measure task completion, tool-selection errors, unsafe actions, latency, recovery from tool failures and the frequency of human escalation. Use representative data with secrets removed or masked.
  7. Review the exit plan. Identify what can be exported: prompts, tool schemas, workflow definitions, state, traces and evaluation sets. Estimate the work to replace the model, runtime or framework.

This process prevents a common mistake: choosing a route because it has the most features rather than because it meets the actual operating constraints.

When should you use a single agent instead of multiple agents?

Use a single agent for a bounded workflow with a manageable tool set. Add specialized agents only when responsibilities are genuinely distinct or when one agent’s tool selection, latency or reliability degrades as scope grows.

Signals that one agent is enough

  • The workflow has one accountable outcome and a short, understandable sequence.
  • The available tools share a security boundary and can be described without confusing the model.
  • Failures can be handled with ordinary retries, validation or a human approval step.
  • One team can own the prompts, tools, tests and deployment.

Signals that specialization is justified

  • Different tasks require different permissions, expertise or data boundaries.
  • A planner, researcher, verifier or executor must be independently tested and audited.
  • A single tool catalog has become so large that selection errors or context size hurt reliability.
  • Separate work can run in parallel and the latency benefit offsets coordination overhead.

Multi-agent systems add coordination, security, evaluation and cost overhead. The OECD characterizes agentic AI as emphasizing coordination, decomposition, delegation and sustained operation in less predictable environments. Use those patterns for a concrete reason, not as a default design.

How to introduce multiple agents safely

  1. Keep one agent as the owner of the user-facing outcome.
  2. Give each specialist a narrow contract: allowed inputs, tools, outputs and failure states.
  3. Pass structured results between agents instead of unconstrained transcripts where possible.
  4. Require approval for irreversible actions and enforce permissions outside the model.
  5. Trace every handoff so you can identify which agent made a bad decision.

The following comparison describes typical trade-offs; a particular product can be stronger or weaker than the category average.

Criterion Visual or low-code builder Provider SDK in application code Open-source framework Managed enterprise platform
First prototype Usually fastest for business-led workflows Fast for a developer-owned, focused agent Moderate; setup and abstractions add work Fast when required integrations are already available
Runtime control Limited to exposed settings and extension points High inside your application High, subject to framework behavior Controlled by platform capabilities and policies
Model portability Depends on the builder’s supported models and export Often coupled to one provider unless you add an abstraction Usually strongest through adapters Depends on the platform’s model catalog and APIs
Workflow and multi-agent orchestration Visual branches and packaged patterns You implement orchestration explicitly Reusable graphs and coordination abstractions Platform-provided workflows, agents and integrations
Memory and durable state Built-in options vary; inspect retention and export Your team designs and operates it Framework integrations plus your persistence layer Managed components may reduce operations work
Observability and evaluation Use only the tracing and testing exposed by the platform Flexible, but you must build or integrate it Often available through framework and ecosystem tools Centralized monitoring is a typical strength; verify detail and export
Human approval and governance Check whether approvals, roles and audit logs are configurable Can be tailored precisely, with implementation effort Composable, but policy enforcement remains your responsibility Usually integrated with enterprise identity and policy controls
Operational burden Low infrastructure work, higher platform constraints Owned by your application and platform teams Shared between your team and framework maintenance Lower infrastructure ownership, higher dependence and governance review
Best fit Business-led prototypes and maintainable automations Product features needing close code ownership Portable, explicit or complex orchestration Organizations prioritizing managed identity, governance and operations

What architecture decisions matter regardless of the route?

Changing builders or frameworks cannot compensate for unclear boundaries. Make these decisions independently of the implementation choice.

Tools and permissions

Expose the smallest useful tool surface. Validate arguments, enforce authorization in the tool service and make destructive operations idempotent where possible. The model should not be the only layer deciding whether a payment, deletion or message is allowed.

Memory and state

Distinguish short-lived conversation context from durable business state. Define retention, deletion, encryption, tenant isolation and recovery. A summary that helps a conversation continue is not a substitute for an auditable record of what a transaction changed.

Runtime and reliability

Decide how the agent handles timeouts, rate limits, malformed tool results and partial completion. Long-running work needs resumable state and a way to notify a user without holding an interactive request open.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Model runtime

Choose models against the task’s reasoning, latency, context and cost requirements. Keep prompts, tool schemas and model settings versioned so a change can be evaluated rather than silently introduced.

Observability and evaluation

Record the workflow path, tool calls, approvals, errors and final outcome with privacy-aware redaction. Build an evaluation set that includes ordinary requests, ambiguous instructions, permission violations, unavailable tools and recovery after interruption.

Guardrails and human control

Use input and output validation, allowlists, policy checks and approval gates. Define when the agent must stop and escalate. Guardrails should be enforceable outside the model so a persuasive instruction cannot bypass them.

What is the cheapest and safest way to deploy an agent?

There is no universal cheapest route or universally safest platform. The lowest infrastructure bill can create higher engineering, monitoring or incident costs, while a managed service can reduce operations work but add usage charges and lock-in.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For cost, compare total ownership rather than model-call price alone:

  • Development and integration time.
  • Runtime, storage, tracing and network charges.
  • Human review and exception handling.
  • Evaluation, security review and compliance work.
  • Migration cost if the provider, model or framework changes.

For safety, compare the data boundary, identity integration, permission model, audit detail, approval controls, incident response and ability to disable a tool quickly. A small SDK service with strict permissions can be safer than a broad platform deployment; a managed platform can be safer when your team cannot operate equivalent controls reliably.

What implementation plan works for a first production agent?

  1. Write a one-page contract. Describe the goal, non-goals, users, tools, data classes, approval points and measurable success criteria.
  2. Build a single-agent slice. Implement one outcome with the fewest tools and a deterministic fallback.
  3. Add authorization before autonomy. Make every tool check identity, tenant and action scope independently.
  4. Create a test set. Include successful, ambiguous, adversarial and tool-failure cases, then keep it under version control.
  5. Instrument the workflow. Capture decisions, tool arguments, approvals, latency and errors while redacting sensitive values.
  6. Run a constrained pilot. Limit users, data, spend and permissions. Require approval for irreversible actions.
  7. Review failures by category. Fix tool contracts and workflow logic before adding a larger model or more agents.
  8. Document ownership. Name the team responsible for prompts, tools, model changes, incident response, access reviews and decommissioning.

Which route should each type of team choose?

  • Operations or business team with a narrow process: begin with a visual builder, provided it offers the connectors, approvals, logs and export you need.
  • Product engineering team adding one agent feature: use a provider SDK in the application when direct control and fast iteration matter more than portability.
  • Platform or research team with complex workflows: evaluate an open-source framework for explicit graphs, model choice and reusable orchestration.
  • Large organization with strict identity and governance requirements: assess a managed enterprise platform, including residency, permissions, pricing and exit options.

These are starting recommendations, not permanent identities. A prototype can move from a builder to application code, or a focused SDK agent can adopt a framework when durable workflows and multiple specialists become necessary.

Frequently Asked Questions

Can I switch from a visual agent builder to code later?

Sometimes, but portability depends on export support. Preserve prompts, tool schemas, workflow diagrams, test cases and representative traces from the beginning; an exportable diagram alone may not reproduce hidden state, connector behavior or platform-specific policies.

What should an agent evaluation measure besides answer quality?

Track whether it selected the correct tool, respected permissions, recovered from failures, requested approval at the right time, met latency targets and completed the business outcome. Review unsafe actions and unnecessary escalations separately from ordinary factual errors.

How do I prevent an agent from taking an irreversible action?

Put authorization and policy checks in the tool service, not only in the prompt. Use an explicit approval state, idempotency keys and a short-lived confirmation that records who approved which parameters.

Does an agent need persistent memory?

No. Many bounded workflows are safer with request-scoped context and a separate system of record. Add durable memory only when it serves a defined use case, then set retention, deletion, tenant-isolation and correction rules.

When should a team replace an agent framework?

Consider migration when upgrades repeatedly break production workflows, tracing cannot explain failures, required models or deployment targets are unsupported, or the framework’s abstractions prevent a security control you need. Estimate replacement effort using your exported workflows, state model, tool contracts and evaluation suite.
