The most effective way to lower packaging impact is to ship less packaging in the first place: remove unnecessary components, reduce empty space, right-size the format, and use only the cushioning needed to prevent damage. Then compare candidate materials using the package’s total mass, protection performance, transport, reuse or recovery system, and local disposal access. No material—paper, plastic, recycled, compostable, or reusable—is automatically the lowest-impact choice in every shipment. The right answer depends on your products, parcel network, return flows, destination markets, and current packaging baseline.

How should an e-commerce business begin reducing packaging impact?

Begin with an audit of the package you already use. A lighter material will not help if it requires a much larger box, extra void fill, or more replacement shipments because products arrive damaged.

1. Record the current package

For a representative sample of orders, record the product dimensions and weight, outer-package dimensions and weight, cushioning and secondary components, fulfillment time, carrier service, destination, damage incidents, and return or replacement rate. Photograph each packed order before dispatch. Separate packaging that protects the product from packaging added only for branding, convenience, or habit.

2. Remove packaging with no clear job

  • Eliminate duplicate cartons, unnecessary sleeves, and inserts that do not protect the product or provide legally required information.
  • Reduce void fill by choosing a carton or mailer that fits the item rather than filling an oversized box.
  • Combine components only when doing so does not increase damage risk or make recycling harder.
  • Check whether promotional wrapping can be replaced by a digital message or a smaller, recyclable card.

The European Commission describes the principle simply: “Sustainable packaging is all about using fewer resources, not more.” Its information on the EU packaging rules also says online shops will have to reduce empty space in delivery boxes. Smaller, lighter parcels can reduce material use and transport costs, but measure the result on your actual carrier network.

3. Set a baseline you can revisit

Calculate packaging mass per order, average empty volume, packaging cost, packing labor, damage rate, replacement shipments, and the share of orders using each format. Keep separate figures for domestic and cross-border orders because transport distance and recovery infrastructure can change the result.

How do I match packaging format to the product?

Choose the least intensive format that still protects the item through your real fulfillment and carrier process. Format selection should consider fragility, dimensions, weight, moisture exposure, theft risk, return needs, and whether the item can flex without damage.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Rigid products and fragile items: corrugated boxes

Use a corrugated box when the product needs compression resistance, dimensional stability, or separation from other items. Select the smallest internal dimensions that accommodate the product and the cushioning required. Check the box’s strength rating for stacking and carrier handling rather than assuming that a heavier board is always better.

Flexible, durable products: paper or poly mailers

Clothing, soft goods, and other items that tolerate bending may fit a paper or poly mailer. A mailer can remove the air space associated with a box and reduce packing labor. It is unsuitable when the product needs rigid protection, puncture resistance, or protection from crushing.

Items needing cushioning: padded mailers or a small box

A padded mailer can be appropriate for products that need impact protection but do not require a rigid carton. Check whether its paper and plastic layers can be separated in the destination’s collection system. If they cannot, a simple recyclable box with minimal paper cushioning may have a better end-of-life pathway.

Test the format in the complete operation

  1. Pack the product using normal staff, equipment, and production speed.
  2. Run the package through the same sortation, carrier, and delivery routes used for customer orders.
  3. Inspect corner crush, punctures, moisture intrusion, seal failure, and product movement.
  4. Track damage, customer complaints, returns, and replacement shipments against the existing package.
  5. Keep the new format only if its material and operational savings are not outweighed by failures.

Supplier guidance identifies protection, dimensions, weight, and the amount of packaging as the core format-selection factors. Treat that guidance as practical advice, not as an independent life-cycle comparison.

Is paper packaging better than plastic for shipping?

Not automatically. Environmental performance depends on the complete package, including its mass, recycled content, manufacturing, transport, protection performance, and actual recovery route. A heavier paper package can have a larger footprint than a lighter plastic package in a particular shipment, while a paper format may be preferable where local fiber recovery is reliable and the design avoids plastic laminates.

What the online-retail life-cycle study found

Frommeyer and colleagues’ online-retail study, first published on 13 November 2023 and reported in the Journal of Industrial Ecology in 2024, combined retailer interviews and website analysis, a survey of 1,491 consumers, and a life-cycle assessment of selected packaging options. The authors found that consumer preference and environmental footprint did not always align: some formats consumers preferred were not the lowest-impact options among those modeled.

In the study’s modeled transport-packaging cases, a reusable shipping bag had the lowest environmental footprint of the assessed options. Recycled paper product packaging had a higher footprint than the recycled and reusable plastic polybags in those cases. A reusable bag also performed better than a reusable box in the model despite the bag’s shorter assumed life, because the bag was lighter. These findings apply only to the study’s functional units, materials, transport assumptions, and end-of-life scenarios; they are not a universal ranking of paper and plastic.

Compare the whole package, not the label

Question Why it matters
How much does the packed shipment weigh? Material production and transport are affected by total mass, not the material name alone.
How much empty volume is shipped? Oversized boxes use more material and occupy more carrier capacity.
Does the package prevent damage? A failed shipment can require another product, package, and delivery.
What recycled content is specified? Virgin and recycled feedstocks can have different impacts; verify the actual specification.
What happens after delivery? Recycling or composting benefits depend on the customer’s local collection route and preparation requirements.

Are reusable mailers actually more sustainable?

Sometimes, but reuse is a logistics system rather than a material attribute. The result depends on the number of successful cycles, return distance, collection rate, cleaning or inspection, storage, and the weight of the reusable package compared with an expendable alternative.

Contrasting evidence from Canadian apparel cases

Scenario studied Finding Important conditions
Apparel e-commerce returnable mailer versus expendable mailer The returnable mailer had greater impact in 9 of 10 environmental categories. The modeled case assumed 40 reuse cycles and the consumer was in the brand owner’s city; transportation distance was a major influence.
Rental-apparel returnable box versus expendable corrugated box The returnable box had lower impact in 6 of 10 environmental categories. The authors identified total trip distance and reuse count as key influences.

These results come from Park and colleagues’ 2024 Journal of Industrial Ecology study of two Canadian cases. Forty cycles is an assumption in one scenario, not a general break-even threshold. The contrasting outcomes show why a reusable claim must state its system boundaries and operating assumptions.

Measure whether your reverse flow works

  • Estimate the percentage of customers who return the package, not merely the percentage invited to do so.
  • Map the distance and transport mode for every return leg.
  • Count inspection, cleaning, relabeling, storage, and write-off operations.
  • Record the actual number of completed cycles before a mailer or box is discarded.
  • Include lost or unreturned packages in the replacement requirement.

If customers must make a separate trip to return an empty mailer, that travel belongs in the system boundary. A reusable format that stays in circulation and is returned through an existing delivery route is materially different from one requiring dedicated reverse transport.

How can I verify recycling or composting claims?

Confirm the collection route available to the customer in each major destination market. A material can be technically recyclable yet unavailable through household collection, or accepted only when components are separated.

Check the local pathway

  1. Identify the package’s exact materials, coatings, adhesives, inks, and closures from the specification.
  2. Check the municipality or regional authority’s current instructions for that material and format.
  3. Determine whether the customer must remove labels, tape, films, or padding.
  4. Provide disposal instructions that match the destination rather than a blanket global claim.
  5. Review instructions periodically because collection rules and accepted materials change.

Do not describe packaging as recyclable or compostable everywhere solely because a supplier uses that term. Compostability generally requires a defined collection and processing system; home, industrial, and commercial conditions are not interchangeable. Composite mailers may need separation before any component can enter a recovery stream.

Use supplier claims precisely

Smurfit Kappa describes bespoke, letterbox-sized e-commerce postal packs made from FSC-certified corrugated cardboard, recyclable in regular kerbside cardboard collection, with multiple sizes and pack-testing services. Those are the supplier’s specifications and claims; verify the exact product, certification, and collection conditions in each market.

PAC by ProAmpac’s e-commerce guidance recommends reducing unnecessary packaging, right-sizing, matching protection to the shipment, and assessing paper and recycled-content poly options. It lists paper mailers, lightweight poly mailers, rigid paperboard mailers, and automated paper packaging. Use this as supplier guidance when building a shortlist, then verify independent performance, local recovery, and your own damage data.

How should damage, returns, and fulfillment be included?

Packaging impact is not limited to the first shipment. A package that fails can trigger a replacement product, another package, another delivery, and additional reverse logistics.

Track protection performance

  • Classify failures by cause: crush, puncture, moisture, seal failure, abrasion, or inadequate internal restraint.
  • Compare damage rates by product type and carrier route rather than using one blended average.
  • Record whether the customer returned the damaged product or discarded it.
  • Include the packaging used for replacements and exchanges in the material total.

Design returns into the original pack

A tear strip, resealable adhesive, or second-use label can make returns easier, but each feature adds material or manufacturing steps. Test whether the return function prevents a separate replacement mailer or reduces customer support work. For reusable systems, make the return instruction prominent and ensure the reverse route is practical for the markets you serve.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Include operational constraints

Compare storage footprint, packing speed, equipment, worker handling, minimum order quantities, and carrier dimensional-weight rules. A format that looks efficient per unit can create more warehouse space or labor demand. Conversely, a standardized right-sized format may reduce packing decisions and errors even if its material cost is not the lowest.

What should a packaging comparison include?

Build a scorecard using measured values for each candidate. Keep environmental, operational, and customer criteria visible rather than allowing one attractive label to decide the outcome.

Comparison axis Measurements to collect
Mass and volume Package weight, packed shipment weight, internal and external dimensions, and empty volume.
Protection Damage rate, failure mode, replacement rate, and results from carrier-process testing.
Material sourcing Material type, recycled content, certification, coatings, and component count.
Reuse logistics Completed cycles, return percentage, reverse distance, transport mode, inspection, and losses.
End of life Collection route, preparation steps, regional acceptance, and disposal instructions.
Operations Unit cost, packing time, storage space, equipment, order quantity, and carrier constraints.
Compliance Applicable packaging, labeling, producer-responsibility, and market-specific requirements.

Use a simple decision sequence

  1. Reject any design that cannot protect the product at an acceptable damage rate.
  2. Among protective designs, remove unnecessary components and empty volume.
  3. Compare total package mass and transport dimensions.
  4. Check recycled-content and sourcing specifications.
  5. Model reuse only with realistic return rates, distances, and cycle counts.
  6. Confirm the destination’s actual collection or processing route.
  7. Pilot the finalists and compare measured results with the baseline.

Do not create a single universal score by assigning arbitrary weights to every criterion. Keep a record of the trade-offs so a change in carrier, market, or product mix can be evaluated without restarting the entire process.

What right-sized packaging formats should I evaluate?

For many e-commerce operations, a shortlist contains several sizes of corrugated boxes, paper mailers, lightweight poly mailers, padded mailers, and rigid paperboard mailers. The useful comparison is between formats that can actually handle your products, not between material categories in the abstract.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Right-sized corrugated shipping boxes

Evaluate boxes by internal dimensions, board grade, compression performance, recycled content, certification, closure method, and the amount of void fill required. Letterbox-sized designs can reduce empty space for thin products and may fit through a delivery slot, but confirm carrier limits and product protection.

Paper mailers

Paper mailers can suit flexible, durable products and may fit existing fiber collection systems. Check tear resistance, moisture exposure, adhesive construction, and whether the product needs a separate inner wrap.

Lightweight poly mailers

Poly mailers can be light and compact for products that do not need rigid protection. Verify recycled content, puncture performance, and whether the destination has a credible film-collection route; household curbside programs often differ from store drop-off systems.

Padded and rigid paperboard mailers

These formats can add cushioning or stiffness without the full volume of a box. Determine whether padding is made from one recoverable material or a bonded composite, and provide instructions that match the local system.

What EU packaging rules should an online shop monitor?

Regulation (EU) 2025/40 on packaging and packaging waste entered into force on 11 February 2025 and applies from 12 August 2026, according to the European Commission’s 2026 guidance. The regulation’s provisions and implementation details can apply differently depending on the business’s role, products, and markets.

The Commission’s information specifically links the new rules with reducing empty space in delivery boxes. Businesses selling into the EU should check the current regulation, official guidance, producer-responsibility obligations, labeling requirements, and any national implementation measures before changing package specifications. Keep evidence for material composition, recycled content, dimensions, and disposal instructions so claims can be substantiated.

How can I run a low-risk packaging pilot?

A controlled pilot reveals whether a promising format works outside a sample carton.

  1. Select a representative product group. Include your highest-volume items, fragile products, unusual shapes, and orders with frequent returns.
  2. Define the baseline. Freeze the current package data for mass, dimensions, cost, labor, damage, returns, and replacement shipments.
  3. Choose two or three candidates. Keep product protection constant where possible so the package itself is being tested.
  4. Run normal fulfillment. Use ordinary staff, packing stations, carrier services, and destination mix.
  5. Inspect outcomes. Log damage, customer feedback, packing time, material use, and any sorting or disposal problems.
  6. Review the complete shipment. Add replacements, return packaging, reverse transport, and operational changes to the candidate’s results.
  7. Roll out in stages. Start with the product and destination combinations where the candidate clearly performs, then expand after monitoring.

What mistakes make packaging decisions worse?

  • Choosing a material by reputation. Paper, recycled plastic, compostable films, and reusable containers each have conditions under which they perform better or worse.
  • Ignoring package mass. A lightweight design can reduce transport burdens even when its material category sounds less sustainable.
  • Optimizing the box but increasing damage. Replacements can erase savings from reduced material.
  • Assuming reuse will happen. Model actual return behavior, losses, distance, and completed cycles.
  • Using a global disposal claim. Collection access varies by municipality and country.
  • Comparing unlike studies. Life-cycle results depend on functional unit, geography, transport, materials, and end-of-life assumptions.
  • Forgetting operations. Storage, labor, equipment, minimum orders, and carrier dimensional rules affect the practical result.
  • Changing everything at once. A staged pilot makes it possible to identify which change improved or harmed performance.

What is the practical decision?

Start by eliminating unnecessary packaging and empty space, then choose the smallest format that protects the product in your actual network. Compare candidates using total mass, protection, recycled content, recovery access, labor, carrier constraints, returns, and—if applicable—the measured reuse system. Document the geography and assumptions behind every environmental comparison, and update the decision when products, carriers, markets, or regulations change.

Frequently Asked Questions

What data should I collect before changing a shipping package?

Collect at least 30 days of order-level data, separated by product and destination: packed dimensions, total weight, packaging components, packing time, damage reason, return reason, and replacement shipment. Add photographs and supplier specifications so a later comparison uses the same definitions.

Can customers recycle a padded mailer in curbside collection?

Only the local program can answer that reliably. Many padded mailers combine paper and plastic or contain bonded fibers, so customers may need to separate components or use a dedicated drop-off route; publish instructions for the destination market rather than a universal claim.

Does FSC certification prove that a package has the lowest footprint?

No. FSC certification addresses responsible forest management and chain-of-custody claims for the certified fiber. It does not by itself account for package weight, manufacturing energy, transport, damage, reuse, or end-of-life performance.

When should an e-commerce company retest its packaging?

Retest after changing product dimensions or weight, fulfillment equipment, carrier service, shipping geography, supplier specification, or closure method. Also review performance after a sustained rise in damage or returns, because a package that worked for one order mix may fail for another.
