The right cloud-native application protection platform (CNAPP) is the one that covers your actual cloud estate, identities, workloads and developer workflows—not the one with the longest feature list. Start by inventorying every AWS account, Azure subscription, Google Cloud project, Kubernetes cluster, workload type and identity source. Then map required capabilities such as cloud posture management, workload protection, entitlement analysis, Kubernetes security, code and infrastructure-as-code scanning, vulnerability management and runtime detection. Shortlist platforms that integrate with your existing tools, correlate risks into priorities your teams can act on, and fit your operating model. Validate those claims in a proof of concept using representative accounts and realistic failure scenarios. Treat feature boundaries, onboarding prerequisites and plan entitlements as changeable procurement details that must be confirmed with each vendor.

What is a CNAPP, and why does multi-cloud selection require extra care?

A CNAPP combines security functions that organizations historically purchased and operated separately. Depending on the product, those functions can include cloud security posture management (CSPM), cloud workload protection (CWPP), cloud infrastructure entitlement management (CIEM), Kubernetes security posture management (KSPM), infrastructure-as-code and code security, vulnerability management, data security, and threat detection or response.

CSPM examines cloud-resource configuration and compliance. CWPP addresses risks in virtual machines, containers and serverless functions. CIEM analyzes permissions and entitlements. KSPM focuses on Kubernetes control planes, clusters and workloads. A platform may connect findings from several areas, but the CNAPP label does not guarantee identical depth or coverage across providers. Cloud Native Computing Foundation and Cloud Security Alliance descriptions treat CNAPP as an umbrella category, while individual vendors define their bundles differently. Compare the functions you need rather than assuming two products with the same category name are equivalent.

Multi-cloud environments amplify that problem. AWS accounts, Azure subscriptions and Google Cloud projects expose different APIs, resource models, identity constructs and onboarding permissions. A capability available in one provider may require a separate service plan, role scope, sensor or integration in another. Your evaluation therefore has to be provider-specific and workload-specific.

How do I choose a CNAPP for cloud security?

Use a four-part test: coverage, context, workflow and operating effort. A candidate must see the assets you actually run; relate configuration, identity and workload exposure into useful priorities; fit the way developers, cloud engineers and security analysts work; and remain manageable as accounts, teams and policies change.

  1. Define the estate. Record providers, accounts, subscriptions, projects, regions, clusters, workload types, identity sources and regulatory reporting obligations.
  2. Separate required from optional capabilities. Mark each function as required, useful or already covered by another tool. Decide whether the CNAPP should integrate with or replace existing controls.
  3. Verify provider-by-provider support. Ask for the exact resource types, services, regions, identity sources and plans supported in each environment. Confirm onboarding roles and permissions, not just a marketing statement that the product is “multicloud.”
  4. Test risk context. Use scenarios that combine a misconfiguration, a vulnerable workload and an overprivileged identity. Check whether the platform explains exposure and recommends an owner and remediation path.
  5. Test the daily workflow. Follow a finding from discovery to ticket, pull request, change approval and closure. Include the teams who will perform those actions.
  6. Measure operating burden. Record onboarding time, permissions requested, agent or agentless coverage, integration maintenance and time to useful findings.
  7. Confirm commercial boundaries. Obtain current plan entitlements, usage metrics, support terms and renewal assumptions directly from the vendor. Published bundles and prices can change.

Which cloud providers and resources must the CNAPP support?

Build a coverage matrix before attending demonstrations. List every provider and the concrete assets you want protected; then require the vendor to mark each cell as fully supported, partially supported, supported only through an add-on, or not supported.

Environment area Questions to verify Evidence to request
Cloud accounts and hierarchy Can it represent AWS accounts, Azure subscriptions and management groups, and Google Cloud projects and folders? Can central security teams delegate access without flattening ownership? Architecture diagram and live onboarding of representative accounts, subscriptions and projects
Compute and workloads Are virtual machines, containers, managed container services, serverless functions and hosts in restricted networks covered? Is protection agent-based, agentless or a combination? Supported service list, sensor requirements and sample findings from each workload type
Kubernetes Does KSPM cover managed and self-managed clusters, control-plane configuration, admission policies, images and runtime activity? Cluster prerequisites, required permissions and a demonstration using your deployment model
Identity Can CIEM analyze native cloud identities, federated users, service accounts, workload identities and third-party identity providers? Role scopes, data refresh frequency and examples of excessive-permission paths
Data and managed services Which storage, database, queue, registry and data-processing services are inventoried and assessed? Are sensitive-data controls included or integrated? Provider-specific service coverage and policy catalog
Regions and compliance Are required geographic regions and sovereign or regulated environments supported? Where is telemetry stored? Data-residency statement, regional limitations and reporting examples

Microsoft Learn documentation for CIEM illustrates why this detail matters: onboarding differs for Azure, AWS and Google Cloud, including distinct role scopes and prerequisites. Ask vendors to repeat the exercise for your exact tenancy model. A connector that works in a laboratory account may fail when organizational policies, private endpoints or restricted permissions are present.

Which CNAPP capabilities should be mandatory?

Capability priorities depend on your attack surface and existing tools. Use the following map to make gaps visible and avoid paying twice for controls you already operate.

Capability What it should answer Questions for evaluation
CSPM Which resources violate secure configuration or compliance policy? Can policies reflect your standards, exceptions and ownership model? Are findings tied to exploitable exposure rather than counted equally?
CWPP Which virtual machines, containers and functions are vulnerable or behaving suspiciously? What operating systems, runtimes and managed services are covered? What protection remains when agents cannot be installed?
CIEM Which identities have more access than they need, and what can they reach? Are effective permissions, inheritance, federation and workload identities modeled? Can the tool recommend least-privilege changes safely?
KSPM Are clusters, nodes, images and workloads configured securely? Does it support your managed Kubernetes services and admission or deployment controls?
Code and infrastructure-as-code security Can insecure templates, dependencies or secrets be found before deployment? Which repositories, languages, registries and pipeline systems integrate? Can developers see actionable fixes in their normal tools?
Vulnerability management Which vulnerabilities matter most in reachable, running assets? Does prioritization include exploitability, exposure, compensating controls and asset criticality?
Runtime detection and response Can suspicious activity be detected and investigated across cloud and workload telemetry? What signals are collected, how quickly are they available, and which response actions are supported?
Data security Where is sensitive data stored, exposed or accessed improperly? Which data stores and classification methods are supported, and how are data findings connected to identity and network context?

Product plans frequently divide these functions. Microsoft Defender for Cloud documentation, for example, describes different capabilities by plan, while Fortinet presents a combined capability set in its CNAPP material. Treat both as examples of why a feature-by-feature, plan-level comparison is necessary, not as independent performance evidence.

Can the CNAPP correlate risks instead of producing another alert dashboard?

Ask the platform to connect configuration, identity, workload and runtime signals into an explanation of business-relevant exposure. A single dashboard is not proof of meaningful correlation.

Test an exposed workload

Create or select a workload with a known vulnerable package, a publicly reachable endpoint and an identity that can access a sensitive storage resource. The tool should show how those conditions combine, identify the attack path or exposure chain where supported, and explain which change reduces risk most.

Test a permissions problem

Use a service account with broad permissions that are not exercised in normal operation. Check whether the platform distinguishes assigned from effective and used permissions, accounts for federation or inheritance, and proposes a reversible least-privilege change.

Test a configuration finding with compensating controls

Introduce a policy violation on a resource protected by network controls or a workload shield. See whether prioritization recognizes that context instead of assigning the same severity as an unprotected public asset.

Have cloud engineering, application owners and security operations independently rate the clarity of each explanation. If analysts cannot tell who owns remediation or why a finding is urgent, correlation has not produced operational value.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How should integrations and team workflows influence the decision?

Map every finding to the place where its owner already works. Security operations may need a SIEM or case-management integration; developers may need pull-request or pipeline feedback; cloud teams may use ticketing, chat or change-management systems.

  • Inventory and identity: Confirm synchronization with cloud asset inventory, directory services, single sign-on and privileged-access systems.
  • DevSecOps: Test repository, build, registry and deployment integrations. Check whether policy failures can block a release selectively, with documented exceptions and expiration dates.
  • Ticketing and ownership: Verify that findings map to application, team and environment owners, deduplicate updates and preserve evidence when a ticket is reopened.
  • Security operations: Determine where alerts appear, which telemetry is exported, how incidents are enriched and whether response actions require additional licenses or permissions.
  • APIs and automation: Review API limits, event formats, webhooks and infrastructure-as-code options before committing to custom integrations.

During a demonstration, do not accept a generic connector slide. Require the vendor to show one complete path: discovery, prioritization, assignment, remediation evidence and closure in your tools.

What should a CNAPP proof of concept include?

A scoped proof of concept should use representative workloads and workflows, not a clean demonstration tenant. Keep production access read-only unless a narrowly approved remediation test is required.

  1. Select the sample. Include at least one AWS account, Azure subscription and Google Cloud project if all three are in scope; add representative Kubernetes clusters, virtual machines, containers, serverless functions and identity patterns.
  2. Document prerequisites. Record required roles, service principals, APIs, network paths, agents, deployment changes, data residency and estimated operating effort for each provider.
  3. Seed realistic scenarios. Use a misconfigured storage or network resource, a vulnerable workload, an overprivileged identity and a combined exposure that crosses more than one category.
  4. Measure time to value. Start a clock at approval of access and record when assets are inventoried, when useful findings appear and when an owner can begin remediation.
  5. Run remediation paths. Fix selected issues through the normal ticket, pull-request or change process. Check whether evidence updates automatically and whether exceptions are governed.
  6. Interview operators. Ask developers, cloud engineers and analysts what they would keep, suppress, automate or escalate after using the platform for representative tasks.
  7. Record limitations. Log unsupported resources, blind spots, manual steps, noisy findings, permission constraints and integration maintenance.
  8. Review results with procurement. Tie every observed capability to the exact plan, usage metric, support level and contractual condition quoted for purchase.

These activities are evaluation recommendations derived from documented selection concerns; they are not a substitute for independent comparative testing. Keep the scope narrow enough to finish, but broad enough to expose provider-specific differences.

How can I score CNAPP candidates consistently?

Use weighted scoring that reflects your environment. A platform with excellent Kubernetes controls but weak identity coverage should not win if identity risk is your dominant problem.

Evaluation dimension Suggested evidence Example weighting
Provider and resource coverage Coverage matrix, onboarding test and documented exclusions 25%
Capability depth Scenario results for CSPM, CWPP, CIEM, KSPM, code, vulnerability and runtime controls 20%
Risk context and prioritization Quality of correlated explanations, attack paths, severity and ownership 15%
Workflow and integrations End-to-end ticket, pipeline, SIEM and identity workflows 15%
Deployment and operating effort Permissions, agents, onboarding time, maintenance and support needs 10%
Scale and governance Account hierarchy, policy inheritance, exceptions, reporting and delegated administration 10%
Usability and adoption Feedback from developers, cloud teams and analysts completing real tasks 5%

Change the percentages to match your risk profile, but keep the same evidence requirements for every candidate. Score “not stated” when documentation or testing does not establish support; do not convert an unverified claim into a passing grade.

What deployment and governance issues are easy to miss?

Permissions can become a security decision

Read-only discovery, runtime monitoring and automated remediation often require different scopes. Review every role, service account and data path with the same care you apply to the CNAPP itself. Limit access by provider and organizational unit, and define how credentials are rotated.

Agentless does not mean effort-free

Agentless collection can simplify deployment but may depend on snapshots, APIs, permissions or regional services. Agents may provide deeper runtime visibility but add lifecycle, kernel and performance considerations. Test both the coverage and the maintenance burden in your workload mix.

Exceptions need ownership and expiry

Multi-cloud estates accumulate legitimate deviations. Require a business owner, reason, compensating control and expiration date for every exception. A platform that only suppresses a finding permanently can hide risk rather than manage it.

Reporting must match the audience

Executives may need trends by business unit and regulatory framework; engineers need resource-level evidence and remediation instructions; auditors need immutable history. Validate these reports against your actual obligations instead of accepting a generic compliance logo.

Organization changes test scalability

Model acquisitions, new subscriptions, project reorganizations, team changes and policy inheritance during the evaluation. Confirm that delegated administration, tagging, ownership and data retention continue to work without rebuilding integrations.

What common CNAPP selection mistakes should I avoid?

  • Buying the category name: “CNAPP” does not define identical modules or depth. Compare controls and resource coverage.
  • Testing one provider: Onboarding and permissions can differ substantially across AWS, Azure and Google Cloud. Repeat key tests for each.
  • Counting alerts: A large finding total may indicate duplicate or low-value signals. Measure actionable findings and remediation time.
  • Ignoring existing tools: Overlapping scanners and agents can increase cost and operational noise. Decide explicitly what integrates, remains or retires.
  • Letting a vendor choose the sample: Supply representative workloads, restricted accounts and known difficult integrations.
  • Skipping developer feedback: Controls that arrive too late or lack fix guidance will be bypassed or suppressed.
  • Assuming current plans are permanent: Put feature entitlements, usage definitions, support and renewal terms in writing.
  • Confusing compliance with security: Passing a framework check does not prove that an exposed, overprivileged workload is safe.

What should the final decision document contain?

Before signing, produce a decision record that another team could audit six months later. Include the in-scope providers, accounts, subscriptions, projects, regions, workload and identity types; every required capability; unsupported resources; onboarding permissions; agent or agentless assumptions; integration architecture; proof-of-concept results; operating roles; exception process; reporting requirements; and commercial terms.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

State which existing products the CNAPP will replace, which it will complement and why. Attach the provider-by-provider coverage matrix and scenario results. Record open risks with owners and dates rather than hiding them in a general “roadmap” statement. Finally, schedule a post-deployment review to compare promised coverage with observed inventory and finding quality.

Is there a universally best CNAPP for multi-cloud?

No. The best choice depends on your providers, workload mix, identity architecture, regulatory obligations, existing controls and the teams responsible for remediation. Current product descriptions do not establish a vendor ranking, comparative efficacy or universally applicable pricing. A disciplined, representative proof of concept is more reliable than a feature-count comparison.

Frequently Asked Questions

How long should a CNAPP proof of concept run?

Run it long enough to observe an onboarding cycle, normal finding updates and at least one remediation workflow in each provider. The calendar length depends on access approvals and workload complexity; define completion by evidence collected rather than by a fixed number of days.

Should a CNAPP replace my existing CSPM or vulnerability scanner?

Only after you compare control depth, data quality, workflow integration and operating cost in your environment. Keep an existing tool when it covers a critical resource or workflow the CNAPP cannot match, and document how duplicate findings will be deduplicated.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What permissions does a CNAPP usually need in AWS, Azure and Google Cloud?

The exact roles vary by capability and provider. Discovery may use read permissions, while CIEM, runtime collection or remediation can require broader scopes; require a provider-specific permission list and test the least-privilege design before production deployment.

How do I evaluate CNAPP data residency?

Ask where inventory, telemetry, backups and support data are processed and stored for each region and service. Verify retention, encryption, cross-border transfer and deletion terms against your regulatory and contractual requirements.

How should developers receive CNAPP findings?

Use the channels they already monitor, such as pull requests, build pipelines, registries or tickets, and include a specific fix, owner and policy rationale. Measure whether developers can resolve a representative issue without switching between several disconnected consoles.
