AI agents should not receive a user’s long-lived password, refresh token, or unrestricted API key. A secure token vault authenticates the user or calling workload, determines whether the action is autonomous or performed on the user’s behalf, exchanges the presented identity for a narrowly scoped token, and sends that short-lived credential only to the approved downstream tool. The vault records both identities so an audit can show which user authorized an operation and which agent actually executed it.
The standards-based foundation is OAuth 2.0 Token Exchange (RFC 8693), which lets an authorization server accept a subject token and optional actor token and issue a token for a target resource. For accountable AI automation, delegation is generally preferable to impersonation because the resulting identity can preserve both the user (sub) and the acting agent (act).

What is an OAuth token vault for an AI agent?
An OAuth token vault is a controlled identity service between an AI agent and the APIs or tools it needs to call. It keeps durable credentials outside the model context, validates incoming identity assertions, obtains credentials for a specific resource, and returns only the minimum authorization needed for the immediate operation.
The vault can be a dedicated secrets and identity platform, a gateway, or a service integrated with an MCP server. Its defining property is not the product name; it is the separation of duties. The model proposes an action, a policy-enforcing component decides whether that action is allowed, and a token service obtains a credential that expires and is auditable.

OAuth Token Exchange is specified by IETF RFC 8693. The protocol is an HTTP-and-JSON security-token-service interface. A client presents a subject token, may present an actor token, identifies a target resource and requested token type, and requests a scope. The authorization server validates those inputs before issuing a downstream token.
Why should an agent use delegation instead of holding a user credential?
Delegation gives an agent permission to act for a user without handing the agent the user’s live credential. The authorization service issues a separate, constrained token, so revoking the agent, reducing its scope, or expiring the token does not require changing the user’s password.
This also improves accountability. In an accountable delegated call, logs can retain the user as the subject and the agent as the actor. A security analyst can therefore answer two different questions: “Whose data or authority was used?” and “Which automated principal made the request?”
That distinction matters because an AI agent may be autonomous in one workflow and user-delegated in another. Treating every call as if it came directly from the user makes investigations and policy decisions harder, and can grant more authority than the user intended for a particular tool.
What is the difference between OAuth delegation and impersonation?
Impersonation makes the caller indistinguishable from the principal being impersonated within the defined rights context. Delegation preserves the fact that one principal acted on behalf of another, allowing downstream systems to evaluate and log both parties.
RFC 8693 describes impersonation this way: “When principal A impersonates principal B, A is given all the rights that B has within some defined rights context and is indistinguishable from B in that context.” In a delegated design, the authorization server can issue a token whose claims identify the user as the subject and the agent as the actor.
| Decision area | Delegation | Impersonation |
|---|---|---|
| Attribution | Can preserve user and agent identities | Downstream service may see only the impersonated user |
| Least privilege | Token can be limited to a resource and scope for this action | Often inherits the impersonated principal’s rights in the selected context |
| Incident response | Logs can distinguish user intent from agent execution | Separating the agent from the user may require external logs |
| Suitable use | User-authorized tool calls and auditable workflows | Compatibility cases where a downstream system cannot represent an actor |
Impersonation is not automatically insecure, but it removes a useful accountability boundary. Choose it only when the rights model and audit system explicitly accept that trade-off.

How does OAuth token exchange work for an AI agent?
The exchange converts an already authenticated identity into a credential intended for one downstream resource. The model does not need to understand or manipulate the user’s original credential.
- Authenticate the caller. A user signs in through an approved identity provider, or a workload authenticates with its application identity.
- Validate the presented token. Check the issuer, signature, audience, expiration, required claims, and any tenant or policy constraints. Reject expired, wrongly issued, or misdirected tokens before invoking an agent tool.
- Classify the operation. Decide whether this is app-only autonomous work, a user-delegated operation, or a background job continuing a previously approved grant.
- Request an exchange. Send the subject token, an actor token when the agent needs to be represented separately, the target resource, requested token type, and the narrowest useful scope to the authorization server.
- Enforce policy before issuance. Confirm that the user, agent registration, resource, scope, tenant, and requested action are allowed together. Consent or administrator approval may be required.
- Call the tool through a controlled boundary. The service or MCP server attaches the resulting token to the downstream request. Keep raw credentials and token-exchange responses out of prompts, conversation history, and model-visible tool output.
- Record the result. Log the subject, actor, resource, scope, token identifier where available, request correlation ID, outcome, and policy decision. Avoid logging bearer-token values.
A conceptual token-exchange request can look like this:
POST /oauth2/token
Content-Type: application/x-www-form-urlencoded
grant_type=urn:ietf:params:oauth:grant-type:token-exchange
&subject_token_type=urn:ietf:params:oauth:token-type:access_token
&subject_token=<validated-user-token>
&actor_token_type=urn:ietf:params:oauth:token-type:access_token
&actor_token=<agent-token>
&resource=https%3A%2F%2Fapi.example.com%2Frecords
&scope=records.read
Parameter names and supported token types vary by identity provider. Use the provider’s documented profile and an approved SDK rather than assuming every server implements every RFC 8693 option.

The correct grant depends on whether a human is in the authorization chain and whether work must continue after an interactive session ends. Microsoft Entra Agent ID documentation describes three practical patterns.
| Workflow | Typical grant or exchange | Identity meaning | Main control |
|---|---|---|---|
| Autonomous service task | client_credentials |
The application acts as itself | Restrict application permissions, resource audience, and workload identity |
| User-context API call | JWT-bearer or on-behalf-of exchange | The agent acts for an authenticated user | Preserve subject and actor, require consent or policy approval, and limit scope |
| Approved background work | refresh_token or provider-specific continuation flow |
The application continues previously granted user authorization | Use rotation, revocation, bounded lifetime, and explicit job ownership |
Do not select a grant merely because it is familiar. A client-credentials token should not be used to disguise a user action, and a refresh token should not be placed in an agent prompt or tool argument. Microsoft recommends approved libraries such as Microsoft.Identity.Web and the Microsoft Entra ID Auth SDK sidecar instead of hand-implementing these protocol details.
How do you keep long-lived credentials away from the model?
Design the model-facing tool schema so it accepts business parameters, not secrets. For example, a tool can receive a record identifier and an operation name while the gateway obtains the access token internally. The model should never see a refresh token, client secret, database password, or the response body of a secret-management API unless that data is explicitly safe for the model.
Use these boundaries:
- Prompt boundary: Never insert bearer tokens or secret values into system prompts, retrieved documents, or conversation memory.
- Tool boundary: Make the MCP server or gateway the OAuth client. It performs validation, exchange, scope checks, and outbound calls.
- Secret boundary: Store client credentials and signing keys in a hardened secret store, with rotation and access policies independent of the agent.
- Response boundary: Return only the minimum business result. Redact authorization headers, token claims that reveal sensitive data, and secret-management responses.
- Network boundary: Allow outbound calls only to registered resource servers and token endpoints; block arbitrary URLs supplied by model output.
How can an MCP server enforce delegated identity?
An MCP server can serve as the policy-enforcing tool gateway. It verifies the caller’s token, maps the subject and actor to an enrolled agent and user, checks that the requested tool and resource are allowed, and performs the downstream exchange or secret retrieval.

HashiCorp’s Vault Enterprise agentic-IAM material documents this pattern: Vault validates a user JWT, resolves the agent identity, checks registry and authorization constraints, integrates with an MCP server, and can issue short-lived Vault and dynamic database credentials. The important architectural point is that the agent receives an operation result or narrowly scoped credential, not a standing database password.
Register each agent with a stable identity and lifecycle owner. A registration record should define its allowed tools, environments, resource audiences, maximum scopes, approval requirements, and emergency-disable path. Treat an agent update that changes tools or model behavior as a reason to re-evaluate that registration.
What claims and controls should a delegated token contain?
The exact claim set is provider-specific, but a useful delegated token lets the resource server determine who is represented and what is allowed. The subject (sub) identifies the user or principal whose authority is being used; an actor (act) claim can identify the agent; aud identifies the intended resource; scope expresses permissions; and exp limits lifetime.
Also consider an issuer (iss) allow-list, a token identifier such as jti for correlation or replay controls, tenant or organization identifiers, and a confirmation or sender-constraint mechanism where supported. Do not trust a claim simply because it is present: verify its signature and enforce an allow-list for issuers, audiences, and acceptable signing algorithms.

A token minted for a ticketing API should not be accepted by a payments API merely because both belong to the same organization. Keep scopes operation-specific, such as records.read rather than a broad administrative role, and use resource-side authorization to enforce object-level restrictions.
What should an audit trail record?
An audit event should reconstruct the authorization chain without storing reusable secrets. At minimum, capture:
- Timestamp, environment, tenant, and correlation or request ID.
- Subject identity and actor-agent identity, including how each was authenticated.
- Issuers, target resource, audience, requested and granted scopes, and token expiry.
- Tool name, operation, object or dataset category, policy decision, and approval reference.
- Success, denial, timeout, downstream status, and a safe error classification.
- Agent registration version and policy version used for the decision.
Separate immutable security events from application logs, restrict who can read them, and define retention according to your regulatory and contractual requirements. A log that says only “agent called API” is not sufficient for a disputed action; a log that stores full bearer tokens creates a second security incident.

How do you choose a token-vault implementation?
Evaluate an implementation against the workflow rather than selecting by brand or feature count. Ask these questions during architecture review:
- Attribution: Can the resource server and audit system preserve both the subject and the acting agent?
- Scope control: Can each issued token be limited by resource, audience, scope, tenant, and lifetime?
- Credential exposure: Does the model remain unaware of refresh tokens, client secrets, and dynamic credentials?
- Execution isolation: Is every tool call mediated by a gateway or MCP server that enforces policy?
- Lifecycle: Can operators rotate keys, revoke grants, expire sessions, and disable an agent quickly?
- Governance: Are agents enrolled, approved, monitored, and associated with an owner?
- Deployment fit: Does it support your identity provider, cloud, protocol profile, data residency, and licensing constraints?
A product that supports token exchange but cannot represent the actor is a poor fit for workflows where non-repudiation matters. Conversely, a highly detailed delegated identity model may be unnecessary for an isolated, app-only batch process with no user context.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. What can go wrong, and how do you recover?
The exchange is rejected with an audience or issuer error. Confirm that the incoming token was issued by an allowed authority and that its audience is accepted for the exchange. Do not “fix” the error by accepting every audience; obtain a token intended for the correct broker or resource.
The downstream API sees the wrong user. Inspect whether the implementation performed impersonation, dropped the actor claim, or exchanged a token that represented only the application. Correct the token profile and resource-server authorization mapping, then verify that audit events show subject and actor separately.
The agent requests excessive scope. Deny by default, constrain scopes at agent registration, and require approval for sensitive operations. A natural-language request is not evidence that the user authorized every permission implied by the request.

What is a practical rollout plan?
Start with one low-risk, read-only tool and one identity provider. Register the agent, define its single resource audience and minimum scope, and route all calls through the gateway. Confirm that a denied request produces no downstream call and that a successful call records both identities.
Next, add short-lived credentials and secret-store integration. Test operational cases such as expired tokens, revoked consent, disabled agents, unavailable token endpoints, duplicate requests, and downstream timeouts. Make failure safe: a token-service outage should deny or queue the operation rather than fall back to a static secret.
Only then introduce write operations, background jobs, or dynamic database credentials. Require explicit approval for destructive actions, add rate and volume limits at the resource server, and review agent registrations whenever tools, model permissions, or data domains change.
Frequently Asked Questions
Can an AI agent use OAuth without a human signing in every time?
Yes, but the authorization model must be explicit. An app-only client-credentials flow can represent an autonomous workload, while a rotated refresh or continuation grant can support approved background work for a user; neither should be treated as an invisible substitute for fresh consent when policy requires it.
Should the actor claim identify the model provider or the deployed agent?
It should identify the operational principal that your organization can register, govern, and disable. In practice that is usually a specific agent deployment, service identity, or workflow instance, with model-version details recorded as supplementary audit metadata rather than used as the sole authorization identity.
How short should an agent access token’s lifetime be?
Use the shortest lifetime compatible with the operation and recovery behavior. Interactive, single-tool actions can use brief tokens, while longer jobs should rely on controlled renewal or token exchange rather than one long-lived bearer token; the resource server must still enforce revocation and scope policy.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Can token exchange prevent prompt-injection attacks?
No. Exchange limits what a compromised or manipulated agent can do, but it does not determine whether a requested action is semantically safe. Combine delegated tokens with tool allow-lists, input validation, confirmation for high-impact operations, output filtering, and monitoring for unusual sequences.
