The reliable way to assess an AI candidate is to combine a role-specific competency map with several kinds of evidence. Use a structured technical discussion, a realistic design or work-sample exercise, and follow-up questions that expose decisions, failures, evaluation methods, and trade-offs. Score the same observable behaviors for every candidate. Résumé keywords, years of experience, or one automated score cannot establish either breadth or depth.

Breadth means covering the domains the job actually requires, including adjacent data, systems, product, security, and responsible-AI concerns. Depth means causal understanding, implementation detail, evaluation design, failure analysis, and sound judgment under constraints. The process below shows how to measure both while making AI use, accessibility, transparency, and human accountability explicit.

What is the difference between depth and breadth in an AI role?

Breadth is the range of relevant competencies a person can apply; depth is how far they can reason and act within each critical competency. A machine-learning engineer may have broad exposure to data pipelines, modeling, deployment, monitoring, security, and product requirements, yet little depth in any one area. Another candidate may be exceptionally deep in model optimization but unable to diagnose data-quality or production failures. The right balance depends on the role and level.

Dimension What to look for Useful evidence
Breadth Coverage of required AI/ML, data, software, product, security, and responsible-AI domains, plus the ability to connect them Competency matrix, architecture discussion, cross-functional scenario, work-sample coverage
Depth Causal understanding, implementation detail, evaluation design, failure analysis, and quality of trade-offs Code or design walkthrough, debugging, metric selection, counterfactual follow-ups
Evidence quality Whether the evidence is direct, reproducible, and consistent across explanations Observed work, explainable decisions, repeated probing, referenceable artifacts
Level Autonomy, complexity, judgment, scope, and accountability expected in the job Level anchors and examples tied to the vacancy
Validity and fairness Job relevance, consistent administration, accessibility, transparency, and a way to challenge errors Standardized prompts, accommodations, audit trail, human review

Do not treat breadth as a checklist of fashionable tools. A candidate who can explain why a simpler model, a different sampling strategy, or a manual control is safer may demonstrate more useful breadth than someone who can name many frameworks.

How do I define the role before interviewing?

Start with a competency matrix that describes the work, not an idealized technology stack. The U.S. Office of Personnel Management’s 2024 AI/ML model gives six technical examples: AI and machine learning; data analysis; data extraction and transformation; data visualization; communication of results and limitations; and testing and validation. The SFIA skills framework extends the map to architecture, security, leadership, supplier management, organizational change, and ethical considerations. Select only the domains that are material to the vacancy, then describe what acceptable performance looks like.

Build the matrix from outcomes

  1. Write the mission in one sentence. For example: “Own a forecasting service from data intake through monitored production use.” This prevents an interview from drifting into trivia.
  2. List the decisions the person will make. Include data inclusion, feature or representation choices, model selection, evaluation, deployment, monitoring, incident response, and communication where applicable.
  3. Map each decision to a competency. A forecasting role might require time-series modeling, data transformation, experiment design, software engineering, observability, and communication of uncertainty.
  4. Mark critical versus supporting domains. Critical domains deserve direct evidence and a larger influence on the decision; supporting domains can be sampled with a scenario or discussion.
  5. Specify the boundary of the job. State which responsibilities belong to platform, security, legal, product, or vendor teams. Candidates should not be penalized for not owning work the role will not own.
Competency-map field Example entry for an ML engineer
Outcome Ship a demand-forecasting service that remains reliable as data and traffic change
Core domains Modeling, data extraction and transformation, testing and validation, software design, monitoring
Adjacent domains Security and privacy, cost management, product communication, incident response
Observable behavior Chooses metrics that reflect business loss, tests leakage, documents limitations, and defines rollback triggers
Evidence source Design exercise, short implementation or pseudocode, metric critique, and follow-up on a past project

How should I set proficiency levels?

Use behavioral anchors based on autonomy, complexity, judgment, scope, and accountability rather than years of experience. The AI Competence Framework (version 1.29, issued August 23, 2026) defines eight domains and four proficiency levels across 255 competence statements. Its structure is useful even if you adapt the wording to your organization: a level describes what a person can do in context, not a title or tenure.

Translate the framework into observable anchors

Level Observable anchor Interview evidence
Level 1 — assisted Performs defined tasks with guidance, recognizes common failure symptoms, and records results accurately Can follow an evaluation procedure, explain basic metrics, and escalate an out-of-scope issue
Level 2 — independent Handles routine work independently, selects among known methods, and validates outputs Builds a small pipeline or model, tests assumptions, and communicates limitations without prompting
Level 3 — advanced Solves ambiguous problems, makes consequential trade-offs, and improves methods used by others Designs an end-to-end approach, diagnoses errors, and justifies changes with evidence
Level 4 — accountable Sets direction across complex or high-impact work, manages systemic risk, and is accountable for outcomes Defines architecture and governance, anticipates second-order effects, and leads remediation or organizational change

These labels are examples, not a universal grading scale. For each competency, add a concrete “meets” statement and one or two “below” and “above” examples. A senior candidate need not be at the highest level in every domain; the matrix should show where deep expertise is essential and where collaboration is expected.

What should an AI technical interview cover?

A valid loop samples problem solving, design, implementation, testing, and model evaluation instead of concentrating on obscure algorithm questions. Microsoft’s technical-interview guidance describes problem solving and role-relevant skills, including design, coding, testing, AI/ML model evaluation, profiling, optimization, and algorithm application. Combine those elements with the competency matrix and give each stage a defined purpose.

A practical evidence sequence

  1. Structured technical discussion. Present a short scenario from the role. Ask the candidate to clarify objectives, constraints, data availability, latency or cost limits, and who will use the result. Score how they frame the problem before they choose a model.
  2. Realistic design or work sample. Ask for an architecture, experiment plan, debugging approach, or a small implementation representative of the job. Provide enough context to make trade-offs meaningful, but do not turn the exercise into unpaid production work.
  3. Testing and evaluation review. Require a metric definition, baseline, split strategy, error analysis, monitoring plan, and a decision rule for shipping or stopping. For generative systems, include quality, safety, latency, cost, and abuse cases as relevant.
  4. Follow-up and challenge. Change one assumption—more traffic, a shifted data distribution, a privacy restriction, or an asymmetric error cost—and ask what changes. This reveals whether the initial answer was reasoned or memorized.
  5. Communication check. Ask the candidate to explain the result and its limitations to a non-specialist stakeholder. The OPM model explicitly includes communication of results and limitations, not just technical construction.

Use the same core prompt, timebox, permitted materials, and scoring anchors for all candidates. Interviewers may ask clarifying questions, but should not quietly give one person a more favorable problem or extra coaching.

How can I test whether a candidate really built the system on their résumé?

Probe personal contribution, decisions, failures, and evidence rather than asking for a project summary. LinkedIn’s interview guidance notes that follow-up questions reveal a person’s thinking, trade-offs, and real-world experience. A genuine contributor can usually connect a decision to a constraint, describe what changed after an experiment, and explain how the team knew the system worked.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use a contribution ladder

  1. Ownership: “Which part did you personally change or deliver? What did another teammate own?”
  2. Reasoning: “What alternatives did you consider, and why did the chosen approach fit the data, latency, cost, or risk constraints?”
  3. Mechanics: “Walk through the data path, interfaces, training or inference steps, and the tests that protected them.”
  4. Failure: “What failed in development or production? What was the first misleading signal, and how did you isolate the cause?”
  5. Evaluation: “Which baseline and metrics did you use? How did you check leakage, drift, subgroup performance, or calibration?”
  6. Scale: “What would break at ten times the traffic or data volume? Which trade-off would you revisit first?”

Ask for a whiteboard sketch, a small code change, or a narrated debugging plan that is consistent with the résumé claim. You are not trying to catch someone who uses different terminology; you are checking whether the explanation is causal, specific, and stable when assumptions change.

How do I assess breadth without rewarding buzzwords?

Sample adjacent concerns through scenarios and score integration, not the number of tools named. A model can be accurate in a notebook and still fail because data extraction is brittle, an access control is missing, a dashboard hides uncertainty, or no owner is defined for an incident.

Use a coverage grid

Area Prompt Evidence of breadth
Data “A source system changes a field meaning without notice. What do you do?” Contracts, validation, lineage, backfill or rollback plan
Model and evaluation “Offline performance improves but user outcomes do not. Why?” Metric alignment, slice analysis, experiment design, causal caution
Systems “Latency and cost double after launch. Which levers are safe?” Profiling, caching or batching trade-offs, capacity and reliability thinking
Security and privacy “The feature contains sensitive information and a vendor hosts inference.” Data minimization, access controls, threat modeling, supplier questions
Product and communication “A stakeholder wants a single score with no uncertainty.” Clear limitations, decision-relevant visualization, refusal or redesign when needed
Responsible AI “A subgroup has higher error and cannot easily appeal a decision.” Bias diagnosis, mitigation, contestability, monitoring, and remediation ownership

Rotate scenarios so one candidate is not advantaged by a narrow domain. A specialist can earn a high depth score in a critical area while showing sufficient—not encyclopedic—breadth in adjacent areas.

What should the scorecard measure?

Score evidence against the same behavioral anchors and record observations immediately. AI Certification Standards’ employer guidance recommends using a framework to define the role before recruiting and to structure interview evidence consistently. There is no published cross-industry pass mark or universal weighting; set weights from the job’s risk and responsibilities, document them before interviews, and do not change them to rescue a preferred candidate.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Score Evidence standard
1 — insufficient Cannot complete the task or offers assertions without a workable rationale; misses critical risks
2 — developing Handles familiar cases with prompts but leaves material gaps in testing, trade-offs, or communication
3 — meets Independently produces a sound approach, validates it, explains limitations, and adapts to a changed constraint
4 — exceeds Anticipates second-order effects, compares alternatives quantitatively or logically, and improves the approach for others

Keep notes decision-useful

  • Write what the candidate did or said, not personality labels such as “not senior enough.”
  • Attach each observation to a competency and level anchor.
  • Separate “not observed” from “demonstrated weakness.” A short interview may simply lack evidence.
  • Record conflicting evidence and resolve it with a targeted follow-up or a second assessor.
  • Preserve the prompt, permitted tools, timing, and any accommodation so a later review can reconstruct the decision.

Should candidates be allowed to use ChatGPT or other AI tools?

There is no universal answer; publish the rule for each stage and assess the skills the job requires. Canada’s Public Service Commission advises telling candidates which AI tools and stages are allowed. It also warns that AI-based assessment tools can be complex and difficult to explain. A policy hidden until the interview creates an avoidable validity and fairness problem.

If AI assistance is allowed

  • State the permitted tools, account or data restrictions, time limits, and whether copying confidential material is forbidden.
  • Ask the candidate to verify generated code or text, identify likely hallucinations, and explain why the final result is safe to use.
  • Score prompt quality, test design, privacy judgment, attribution, and the ability to explain and maintain the output—not merely the polished answer.
  • Include a no-tool explanation or live modification so the assessor can distinguish assisted production from unearned understanding.

If AI assistance is prohibited

  • Say so before the assessment, including whether search engines, personal notes, or local coding aids are also restricted.
  • Use a supervised environment or a short follow-up in which the candidate recreates and explains key decisions.
  • Offer an equivalent accessible process for candidates who need assistive technology; prohibiting generative AI should not prohibit reasonable accommodations.

If an automated assessment ranks or filters applicants, explain its role, criteria, data or mechanisms, and outputs, and keep a qualified human accountable for the final decision. Do not present a model score as an objective measure of competence.

How do I make the process fair, transparent, and accountable?

Control bias at design time, make decisions contestable, and retain human responsibility. Canadian guidance calls for identifying and mitigating bias and barriers. UK guidance highlights safety, robustness, transparency, explainability, fairness, contestability, redress, and assurance evidence. These principles apply to an interview loop as well as to a deployed model.

Pre-interview controls

  • Verify that every competency and exercise is genuinely job-related.
  • Publish the format, duration, permitted tools, evaluation dimensions, and accommodation route.
  • Check prompts for cultural, linguistic, sensory, or physical barriers unrelated to performance.
  • Train interviewers on the anchors and run a calibration exercise using sample answers.

Decision controls

  • Use multiple assessors and evidence sources for high-impact decisions.
  • Review unusual score gaps by stage, assessor, and demographic group where lawful and appropriate.
  • Give candidates a clear contact for correcting factual errors or requesting review.
  • Document who made the final decision and why; an automated recommendation must remain advisory.

What does a complete assessment process look like?

Run the loop in a fixed sequence, then calibrate before making a decision. The following procedure works for most AI engineering, data science, and applied-ML roles, with the competencies and exercises adjusted to the level.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Before recruiting: approve the mission, competency matrix, critical domains, level anchors, scorecard, AI-use policy, and accommodation process.
  2. Before each interview: assign trained assessors, distribute the same prompt and rubric, and confirm what evidence each stage must collect.
  3. During the work sample: state the constraints, allow clarifying questions, observe the reasoning process, and avoid rescuing a weak approach with hints.
  4. During follow-up: change one meaningful assumption and ask the candidate to recalculate the design, metric, or risk response.
  5. Immediately afterward: each assessor records independent evidence and scores before discussing the candidate.
  6. At calibration: compare observations to anchors, investigate disagreements with specific evidence, and mark gaps as “not observed” when appropriate.
  7. Before the decision: check that the outcome reflects the role’s critical competencies, not charisma, résumé prestige, tool familiarity, or an automated ranking.
  8. Afterward: retain an auditable record, communicate the process and outcome according to policy, and review whether the assessment predicted the work it was intended to measure.

Which common assessment mistakes should I avoid?

Mistake Why it fails Correction
Counting résumé keywords Tool names do not show ownership, judgment, or current competence Require a causal walkthrough and a representative work sample
One giant coding puzzle It may measure speed or test familiarity rather than the job Combine implementation with design, testing, evaluation, and communication
Unstructured “culture fit” discussion Different candidates receive different opportunities to demonstrate skill Use common questions and behaviorally anchored scoring
One automated score The mechanism may be opaque, biased, or invalid for the role Explain the tool, audit it, and require human review with other evidence
Hidden AI-use rules Candidates cannot prepare consistently and assessors may punish legitimate assistance Publish allowed tools, prohibited data, and verification requirements
Confusing seniority with years Tenure does not establish autonomy, scope, complexity, or accountability Use proficiency anchors tied to observable work
Ignoring limitations and harm A technically strong model can still be unsafe, unfair, or unusable Score error modes, uncertainty, privacy, security, recourse, and monitoring
Changing the bar mid-process It introduces favoritism and makes results indefensible Set weights and anchors before interviews and document exceptions

How should I adapt the method to different AI roles?

Keep the evidence principles constant and change the critical competencies. For a research scientist, depth may center on experiment design, mathematical assumptions, reproducibility, and novel evaluation. For an ML platform engineer, reliability, interfaces, profiling, deployment, security, and incident response may carry more weight. For an AI product lead, breadth across user needs, model limitations, suppliers, governance, and organizational change may be critical, with enough technical depth to challenge estimates and risks.

Do not demand the same eight-domain profile or the same level in every role. The framework’s value is its explicit description of competence: what a person can do in a defined context. A defensible hiring decision therefore states which capabilities were essential, what evidence demonstrated them, what remained unobserved, and who accepted the residual risk.

Frequently Asked Questions

How many interview stages are enough for an AI candidate?

Use as few stages as can collect independent evidence for the role’s critical competencies. A compact loop can combine a structured discussion, one realistic work sample, and a follow-up or communication check; adding stages is justified only when each captures a distinct risk or responsibility.

What if a candidate is deep in one model family but lacks broad production experience?

Treat the gap as a role-fit question, not an automatic rejection. Compare the missing production domains with the job’s critical competencies, then test learning and judgment through a deployment or incident scenario; document whether the organization can safely provide the missing support.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How can interviewers evaluate an open-source contribution they cannot reproduce?

Ask for the exact portion the candidate owned, the constraints, review comments, tests, and a design change they would make today. A small live modification or failure-analysis exercise can provide direct evidence without requiring access to the original repository.

What should candidates do when an interviewer’s prompt is ambiguous?

State the ambiguity, list the assumptions you will use, and explain how the answer changes under a different assumption. Clarifying the problem and making uncertainty visible is itself evidence of professional AI judgment.
