Routing every request to a frontier model can make a small share of difficult work consume nearly the entire AI budget. Weio’s 2026 production measurement found that gpt-4o handled 77% of calls but 97% of model spend. Its cheaper models handled the remaining 23% of calls for about 3% of spend. The practical fix is to route by task difficulty: send work with a defined, testable path to a lower-cost model, and reserve frontier capacity for ambiguous decisions, security-sensitive changes, and mistakes that are expensive to detect or undo.

The key question is not whether a task sounds important. It is whether the path is already decided and whether a validator or reviewer can cheaply catch an error. A router built around that distinction, with retries and escalations included in the accounting, can reduce waste without turning quality into a gamble.

Why did one model consume almost the entire AI budget?

A frontier model becomes disproportionately expensive when it is the default for routine calls. Weio’s own 2026 production data shows the imbalance clearly: 77% of production traffic went to gpt-4o, yet that traffic represented 97% of model spend. Cheaper models processed 23% of calls and about 3% of spend.

Those percentages are Weio-specific workload measurements, not an industry benchmark. The company did not publish an independently audited sample size, a complete quality score, or a reproducibility package with the figures. They are still useful as a diagnostic pattern: call volume and cost share can diverge sharply when a high-priced model handles work that does not require its full reasoning capability.

Measurement Reported value How to interpret it
Frontier-model share of production calls 77% Weio production measurement, 2026
Frontier-model share of model spend 97% Weio production measurement, 2026
Cheaper-model share of production calls 23% Weio production measurement, 2026
Cheaper-model share of spend About 3% Weio production measurement, 2026

The first step for another company is therefore not to copy the percentages. Pull a recent usage period, calculate each model’s share of calls and spend, and check whether your default tier is doing work that a cheaper tier could complete and verify.

What does “is the path already decided?” mean?

Weio’s routing heuristic asks whether the request already contains a specification, target, template, or other route to a checkable result. If it does, a small or mid-tier model can often execute the work. If the model must decide what to do, resolve ambiguity, or make a high-consequence judgment, route to the frontier tier.

Requests usually suited to a small or mid-tier model

  • Edit a named file according to an explicit change request.
  • Apply a refactor described by a written specification.
  • Read documents and produce a summary for a human to review.
  • Draft content from a supplied outline or template.
  • Perform routine operations and glue work with a known procedure.

This category is not the same as “unimportant.” A large refactor may be strategically significant, but it can still be routed economically when the required change is precise and tests can expose a mistake.

Requests that belong on the frontier tier

  • Debugging where the underlying cause is subtle or not yet identified.
  • Architecture and design decisions that define the implementation path.
  • Security-sensitive changes or analysis.
  • Ambiguous requirements that require interpretation and judgment.
  • Any task where an incorrect answer is costly to notice, reverse, or remediate.

The distinction is about decision risk and verifiability, not prestige. A cheaper model is appropriate when the work can be checked cheaply; a frontier model earns its cost when it must choose the route or when failure can hide until it becomes expensive.

How do I route LLM requests by task difficulty?

Implement routing as a visible policy rather than an implicit model default. Start with deterministic signals, add a classifier only for genuinely mixed cases, and record the selected tier on every call.

  1. Identify the call site. If an endpoint exists only for summarization, template drafting, file edits, or another known operation, assign its tier directly. Call-site routing avoids asking a second model to classify work whose type is already known.
  2. Inspect the request shape when a call site is mixed. A target file, diff description, acceptance criteria, or template indicates an execution task. A bare open-ended question, an unresolved symptom, or a request to choose among designs indicates a decision task.
  3. Use a lightweight classifier for the remainder. Have it return one of two labels, such as execution or judgment. Keep the label set small enough to audit and map each label to a documented model tier.
  4. Make the tier explicit. Pass the selected model or tier as a parameter on every model call instead of relying on a global default. This makes accidental frontier use visible in logs and code review.
  5. Log the routing decision. Record the task identifier, selected tier, input and output tokens, validation result, retries, escalations, and whether the task was ultimately completed. Do not treat a successful HTTP response as proof of success.

A minimal policy can be represented in application code as a decision table:

The exact model names and thresholds depend on your providers and workload. The important control is that the decision is inspectable and can be changed without rewriting every prompt.

How should escalation and retries work?

A router is safe only when it has a defined way to promote a task. Weio’s guidance is to set a retry limit for the small-model tier, treat repeated test or validation failures as evidence that the task belongs in the frontier column, and give a reviewer a one-action promotion path.

Set a bounded first pass

Allow the lower-cost model a small, predetermined number of attempts. A retry should respond to a specific validation failure, not simply repeat the same prompt indefinitely. Include the failure information in the next attempt so the model can correct a concrete defect.

Escalate on evidence, not frustration

Promote the task when tests fail repeatedly, required fields remain missing, a parser rejects the output, or a reviewer marks the result as unsuitable. Escalation should carry the original request, prior outputs, validation errors, and relevant context to the frontier model so the expensive call starts with useful information.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Count the whole task

“Cost per call is the wrong unit,” according to Weio’s guide. The decision metric is cost per completed task, including initial calls, retries, escalations, and human correction. A cheap first call that fails three times can cost more than one accurate frontier call.

A practical calculation is:

cost_per_completed_task =
(all model charges + retry charges + escalation charges + correction cost)
  / completed tasks

Track completion consistently. If one workflow counts a task as complete when text is generated and another counts it only after tests pass, their costs cannot be compared fairly.

What should I measure before and after changing the default?

Take a baseline snapshot before changing routing, then repeat the same measurements after the policy is live. Weio recommends pulling one recent week of usage and retaining both snapshots so the boundary between tiers can be adjusted from evidence rather than intuition.

Metric Baseline question Post-routing question
Share of calls by model Which tier receives each workload? Did routine traffic move to the intended tier?
Share of spend by model Which tier consumes the budget? Did spend fall without shifting failure elsewhere?
Completed-task cost What does a finished result really cost? Did retries and escalations erase call-level savings?
Retry rate How often does the first response fail validation? Are lower-tier attempts reliable enough?
Escalation rate How often is the initial tier insufficient? Which task classes should be promoted earlier?
Token shape What are average input and output sizes? Did routing change context or response lengths?

Also monitor latency, completion quality, security and data-term constraints, and the operational complexity of maintaining the router. Savings are not meaningful if a policy violates a data-handling requirement or adds so much manual intervention that the workflow slows down.

How large can the per-call difference be?

In a separate 2026 measurement, Adil Sadqi reported an average call shape of 1,657 input tokens and 110 output tokens. At that measured shape, the reported frontier-model cost was $0.00524 per call, compared with $0.00011 for a capable open-weight model—roughly a 48-fold difference.

Call characteristic Reported value Qualification
Average input tokens 1,657 Adil Sadqi measurement, 2026
Average output tokens 110 Adil Sadqi measurement, 2026
Frontier-model cost $0.00524 per call At that measured token shape; 2026 report
Capable open-weight-model cost $0.00011 per call At that measured token shape; 2026 report
Approximate ratio 48× Derived from the two reported per-call figures

These figures are not a promise of 48× savings. Prices, context lengths, output lengths, hosting arrangements, and quality requirements differ. Use your own token distribution and provider prices, and include failed attempts in the completed-task calculation.

What happens when one endpoint handles mixed work?

Mixed endpoints need request-shape routing. A request that includes a target file, exact acceptance criteria, and a test command has a defined path. A request that says “find the best architecture” or provides only a symptom has not yet chosen a path.

Signals for the lower-cost route

  • Named files, functions, records, or fields to modify.
  • A supplied diff, schema, template, or checklist.
  • Acceptance tests or a deterministic validator.
  • A reviewer who can approve or reject the result quickly.

Signals for the frontier route

  • No agreed implementation path.
  • Conflicting requirements or missing constraints.
  • Potential security, privacy, or production-safety consequences.
  • A failure that would be difficult to detect from automated checks.

If signals conflict, choose the safer tier and log the reason. The log becomes training data for policy refinement: repeated frontier successes on a narrowly defined pattern may justify moving that pattern down, while repeated escalations identify work that should start at the frontier.

What are the common routing mistakes?

Optimizing call price instead of finished work

This mistake ignores retries, escalations, and corrections. A low per-call price is useful only when the task reaches an accepted result at a lower total cost.

Calling every important task “frontier work”

Importance alone is not a routing rule. If a high-impact refactor has a precise specification and strong tests, a lower tier may execute it safely while a reviewer retains control.

Using a classifier for everything

A classifier adds latency, cost, and another failure point. Route by endpoint when the endpoint already identifies the task; classify only the calls that genuinely mix execution and judgment.

Allowing unbounded retries

Repeated attempts can silently turn a cheap route into an expensive one. Set a limit, preserve the failure evidence, and promote the task when validation demonstrates that the initial tier is not sufficient.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Hiding the selected tier

When model choice is implicit, teams cannot explain budget spikes or identify accidental frontier calls. An explicit tier parameter and per-call log make both debugging and financial review possible.

How did Weio apply the policy internally?

Weio describes itself as an AI-run C corporation with one human owner and officer. Its agents handle coding, drafting, research, and routine operations, while operator sessions use the same routing table, escalation rules, and handoff records.

That setup illustrates an operational point: routing is not only an API optimization. It is a governance mechanism. A handoff record shows why a task moved to a more capable model, what the lower tier attempted, and where a human or reviewer remains accountable. Weio’s stated principle is that a cost discipline not applied to the company’s own operations is merely a slogan.

What is a practical policy for a new router?

Start conservatively, then move the boundary only when your measurements support it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Collect one recent week of model, token, validation, retry, escalation, and spend data.
  2. Label representative tasks as execution-path-decided or judgment-path-undecided.
  3. Assign the lower tier only where a validator or reviewer can detect errors cheaply.
  4. Keep security-sensitive, ambiguous, and costly-to-reverse work on the frontier tier.
  5. Add bounded retries and a one-action promotion path.
  6. Recalculate model shares and cost per completed task after deployment.
  7. Move individual task patterns between tiers based on observed completion and escalation behavior.

The result is a routing policy that spends capability where it changes the outcome, rather than where it is merely convenient. Weio’s numbers show why the opportunity can be large; your own completed-task data determines whether a particular route is actually cheaper and reliable.

Frequently Asked Questions

Do I need to train a machine-learning classifier to start routing models?

No. Begin with endpoint rules and request-shape checks such as the presence of a target file, template, acceptance test, or open-ended design question. Add a lightweight classifier only for requests that remain genuinely mixed, and compare its decisions with reviewer outcomes.

Should token count alone decide which model receives a request?

No. Token volume affects price, but it does not reveal whether the task requires judgment or whether an error is easy to catch. Use token shape for cost forecasting and combine it with path certainty, validation strength, and consequence of failure.

Can an important production change still use a cheaper model?

Yes, when the change has an explicit specification, constrained target, and reliable tests or review. Importance raises the need for controls; it does not automatically require a frontier model if correctness is independently checkable.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How can I tell whether escalation is happening too late?

Look for repeated validation failures, multiple retries, or human corrections before promotion. If those patterns cluster around one request type, route that type directly to the frontier tier or strengthen the validator rather than allowing more low-tier attempts.

Is the reported 48-fold cost gap guaranteed for other workloads?

No. It was calculated from one 2026 measurement with 1,657 average input tokens and 110 output tokens. Provider prices, context size, hosting, and quality requirements can change the ratio substantially, so treat it as a reason to measure, not a forecast.
