AI-ready onboarding is not just a faster form or a chatbot: it is a connected, governed process in which customer information can move between the systems that need it, checks are sequenced sensibly, and staff can handle exceptions. A Workato-sponsored CIO account of payments company Novatti describes connecting CRM, verification, and legal-document workflows across four business units. Its five useful lessons are to fix fragmented processes first, design for scale, connect systems before adding AI, use onboarding to test readiness, and measure staff time returned—not only elapsed processing time. The account offers qualitative lessons, not independently verified performance results.
What does AI-ready onboarding mean in a payments business?
AI-ready onboarding means preparing the work around a customer application so that information is available where it is needed, decisions and checks are governed, and people can intervene when a case does not fit the standard path. It does not mean that an AI model should make every onboarding decision, nor that adding a model will repair disconnected systems.
In payments, onboarding can involve collecting business details, verifying an organization, gathering product-specific information, and managing legal documents. If those activities live in separate tools or business-unit processes, employees may need to re-enter data, chase status, or determine whether an earlier check has already been completed. Those handoffs are workflow problems before they are AI problems.

The Novatti example is described in a CIO Workato-sponsored BrandPost published 13 August 2026. It identifies Novatti as an ASX-listed payments company operating across Australia and New Zealand. The account says it had grown through four business units, each with its own onboarding processes, systems, and compliance checks, while leadership wanted customers to have a more consistent experience.
That context matters: the case is an illustration of workflow design, not a universal blueprint for every financial institution. The account is sponsored content and its implementation claims should be read as the sponsor’s description, not as an independent audit.
Why can the process beneath an AI pilot be the real obstacle?
A pilot can struggle even when the model itself is capable. If relevant information is scattered across systems, repeated checks are not visible to the next team, or staff must manually reconcile records, the model may receive incomplete context and its output may be hard to act on.

Fragmentation also makes operational responsibility less clear. A prediction or recommendation can only help if the organization knows which source is authoritative, who can correct a record, which checks are mandatory, and what happens when the automated path encounters an exception. In a regulated workflow, those questions are part of system design, not polish to add after a demonstration.

Novatti’s described problem was not presented as a failed AI deployment. Rather, the account argues that onboarding’s fragmented processes, systems, and compliance checks are foundational issues to address before expecting AI to improve the experience. That is a more useful way to frame readiness: first establish a process that can move reliable information and preserve control; then assess where intelligence could add value.
Which systems should connect before a firm adds AI?
Start with the systems that own or act on information in the onboarding journey, rather than selecting an AI use case in isolation. In the Novatti account, the described orchestration connected CRM, verification systems, and legal-document workflows.
CRM and customer records
The CRM is typically where teams manage customer relationships and process status. The practical design question is which customer and application fields need to be shared, who can update them, and how the workflow identifies the relevant organization across handoffs. The source does not specify Novatti’s CRM product, data model, or technical integration pattern, so those details should not be inferred.
Verification systems
Verification should be treated as a governed step with a clear result and status that downstream teams can use. The account says the described process verifies a customer organization at first contact, before collecting product-specific details, and allows later details to be added without repeating verification already completed. That sequence can reduce redundant work, but any firm adopting it must still define when a check expires, what changes trigger a new check, and how exceptions are reviewed. The source does not describe Novatti’s specific rules for those situations.

Legal-document workflows
Document handling matters because a completed signature is not useful if teams cannot tell that it happened or find the final record. In the account, signatures triggered automated notifications, and legal documents previously held in separate archives were consolidated into a searchable collection. These are operational handoffs: they make status more visible and records easier to retrieve without claiming that legal review itself was automated.
Map handoffs before choosing an integration
For each handoff, document the event that starts it, the information passed, the receiving system, the person responsible for exceptions, and the evidence retained. That map helps distinguish a genuine integration need from a local process that should be simplified first. It also gives a future AI feature a clearer boundary: what data it may use, what action it may suggest, and where a human decision remains necessary.
How can onboarding scale across products and business units?
Scale should mean more than handling a larger queue. A process that works for one product but must be rebuilt for each business unit may simply move fragmentation into a new platform. The Novatti account says CEO Mark Healy’s design mandate was that the process should require “exactly the same effort” at current customer volume as at one hundred times that volume.
Recommended Free Tools
That one-hundred-times figure is a quoted design target, not a measured growth result. The account provides no evidence that Novatti reached that volume or that effort remained constant under a measured test. Its value is as a design question: which parts of onboarding should continue to work without a proportional increase in manual coordination?

Separate shared steps from product-specific requirements
A firm can identify common steps—such as establishing which organization is being onboarded—and distinguish them from details needed only for a particular product. The described Novatti workflow follows that logic: it verifies the organization first, then adds product-specific details later rather than repeating verification already done.
Shared steps can support a more consistent experience across units, but they should not erase legitimate differences in products, jurisdictions, risk, or compliance obligations. A practical design preserves a common core while making variations explicit and controlled. The source describes the four-unit context but does not enumerate Novatti’s products, jurisdictions, or the specific compliance rules applied by each unit.
Design for exceptions as well as the standard path
High-volume automation is only useful if unusual cases do not disappear into an unattended queue. Specify what happens when information conflicts, a verification result needs review, a customer changes details, or a document is missing. Assign ownership and provide a way to see the case’s current status. These are implementation questions for any firm; the sponsored account does not report Novatti’s exception-handling design.

Why is onboarding a useful AI-readiness test case?
Onboarding can be a practical test because it crosses multiple systems and includes compliance-sensitive work. A firm that can coordinate its data, status, documents, and human review across this process has demonstrated useful foundations for other workflows. It has not, by that fact alone, proved that a particular AI use case is safe, accurate, or worthwhile.

Use the process to test whether the organization can answer basic governance questions: which data is current, whether the workflow records what happened, how access is controlled, and who owns a decision. Then consider bounded AI assistance only where it has a defined task and an accountable review path. For example, a team might evaluate whether a tool can help staff find information or prioritize review; that is a possible design direction, not a capability or deployment reported for Novatti.
The important distinction is between orchestration and intelligence. Orchestration moves work and information through a process; AI may help interpret information or recommend a next step. If the underlying workflow cannot reliably identify the case, expose relevant context, and route exceptions, adding a model can make a brittle process harder to govern rather than more capable.

Measure both the process and the work it consumes. The Novatti account describes engineers spending less time maintaining point-to-point integrations, sales staff no longer manually chasing document status, notifications after signatures, and legal documents consolidated from separate archives. These are qualitative descriptions; the article gives no before-and-after figures for processing time, cost, errors, conversion, or engineering hours.
A useful measurement plan should establish a baseline before rollout and define exactly what counts. A shorter elapsed time may be valuable, but it does not reveal whether staff effort fell, whether exceptions increased, or whether a compliance check was skipped. Track measures that correspond to the problem the change is meant to solve:

- Customer and process flow: elapsed time between defined milestones, applications waiting at each handoff, and the share of cases completed without re-entering the same information.
- Staff effort: time spent chasing document status, resolving duplicate records, maintaining integrations, or manually moving work between teams.
- Quality and control: incomplete or conflicting records, repeated checks, exception volumes, and whether required evidence can be retrieved for a case.
- Customer experience: requests for information already supplied, avoidable delays, and feedback tied to a specific onboarding stage.
Choose a consistent measurement window and compare like with like: the same products, comparable customer types, and clearly defined process stages. Separate one-time implementation work from ongoing effort, and distinguish a measured outcome from a target. If an outcome is not measured, report the operational change qualitatively rather than translating it into an estimated return.
What are the five lessons from the Novatti account?
The account’s lessons are most useful when treated as questions to apply to a firm’s own process, rather than as proof that a particular implementation will produce the same result elsewhere.

- Look below the model. Check whether fragmented workflows, systems, or compliance checks are the obstacle before assuming the AI model is the problem.
- Design for scale early. Ask what should happen to coordination effort as customer volume rises; Novatti’s quoted one-hundred-times mandate was an aspiration, not a reported result.
- Connect systems before adding intelligence. Make information flow across the CRM, verification, and document activities involved in a case instead of depending on repeated manual entry.
- Use onboarding to test readiness. Its combination of multiple systems and compliance work can expose whether data, routing, and accountability are sufficiently governed for later AI use.
- Count time returned to people. Look beyond speed to the work that disappears or becomes easier to manage, such as status chasing and maintenance of point-to-point integrations.
What does the case establish—and what does it not?
The CIO account supports a qualitative description of Novatti’s challenge and the workflow changes attributed to the case: four business units had distinct onboarding arrangements; the described response connected CRM, verification, and legal-document workflows; and the process sequence aimed to avoid repeating completed organizational verification as product details were added.
It does not establish a quantified return on investment, a measured reduction in onboarding time, cost or errors, or a tested ability to handle one hundred times the customer volume. It also does not compare orchestration products or provide independently assessed performance data. Readers should therefore use it for design principles, while treating results as claims in Workato-sponsored coverage rather than general evidence of impact.
Frequently Asked Questions
Does AI-ready onboarding mean replacing onboarding staff?
No. Readiness can mean making the routine flow more connected while preserving human review for ambiguous, conflicting, or higher-risk cases. The Novatti account describes reduced manual follow-up and maintenance work, not staff replacement.
Can a company use AI on onboarding data before connecting its systems?
A small experiment may be technically possible, but disconnected or inconsistent inputs can limit whether its output is actionable and governable. Start by defining data access, ownership, and how a recommendation would enter an accountable workflow.

Quick Recap
What evidence should a fintech ask for before copying this approach?
Ask for the workflow boundaries, exception rules, audit evidence, implementation scope, and baseline-versus-after metrics for a comparable process. A sponsored case description can suggest questions, but it does not substitute for independently verified results.
