AI agents do not need a live chat channel to work together. They can collaborate across separate machines and sessions when each agent leaves a durable, verifiable record for the next one: the failing input, observed output, exact code revision, decision, owner, and unresolved questions. That arrangement avoids repeating debates when a context window ends and lets a fresh agent challenge earlier work from evidence rather than memory.
Seiji Nakaya describes one team using this model for seven rounds of code review, rejecting a design, removing a feature that should not have shipped, and producing a three-part series. Those are reported results from one pre-release workflow, not a controlled benchmark. The broader lesson is practical: make the record—not a meeting—the unit that carries work forward.

Do AI agents need to talk to each other?
No. Simultaneous presence is optional when agents exchange durable records with clear ownership and enough evidence to reproduce the work. A later agent can start cold, inspect the same inputs and commit, and either continue the task or dispute the earlier conclusion.
Live conversation creates three recurring costs. Both agents must be available at the same time, useful decisions remain buried in a context window, and a new session may have to reconstruct an old argument. A durable handoff removes those dependencies. It also makes coordination inspectable: someone can see what was decided, why it was decided, who owns the next action, and what remains uncertain.

- 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
Nakaya summarizes the principle this way: “Agents do not need a continuous conversation. They need durable records with the right lifetime and a clear owner.” The hard design question is therefore not how to make agents talk, but what information deserves to survive after they stop.
What happened when two agents worked without a channel?
In Nakaya’s account, two agents ran on different machines and in separate sessions. Neither could call the other, inspect the other’s context, or pass a message except by writing a durable record. Work still moved through the pipeline because each session left evidence that the next session could verify.
The account reports seven rounds of code review. The agents rejected a proposed design, removed a feature that should not have shipped, and completed a three-part series. These outcomes demonstrate that asynchronous coordination can work for a real team, but they do not establish a success rate, cost advantage, or superiority over synchronous chat. No independent benchmark or controlled comparison is published.
How does a durable handoff work?
A handoff is a compact state record, not a transcript. It should let an unfamiliar agent reproduce the problem, locate the relevant revision, understand the current decision, and see exactly what still needs an answer.
Decisions that should last
Record durable architectural or policy choices separately from temporary task notes. “Store monetary values as integer cents” is a useful example. The entry should include the reason, the scope in which it applies, and any later decision that supersedes it. Decisions may remain relevant for months, so they need a visible history rather than an unlabelled sentence in a chat log.
Active work and its owner
Track what is being changed, who owns it, the current status, and the next concrete action. Update this record whenever ownership changes or work moves from planned to in progress, blocked, review, or complete. Without an owner, an asynchronous queue can look healthy while no agent is responsible for moving an item.

Open questions with an expected responder
Write each unresolved question as a question, name the expected responder, and state what decision is waiting on the answer. When the answer arrives, preserve it beside the question and remove the waiting state. Keeping both the question and its answer prevents a later session from reopening an issue that was already settled.
Short-lived edit claims
An edit claim says which path or file an agent is currently touching. It is an advisory signal for coordination, not a lock: it cannot physically prevent another process from writing. Claims should expire quickly or be released when work stops, otherwise stale ownership warnings become noise.
These four shelves need different lifetimes. A decision can survive for months, active-work status changes daily, an open question ends when answered, and an edit claim may be valid only for the current editing window. Mixing them in one undifferentiated log makes it difficult to know what is authoritative.
What should an AI-agent handoff contain?
Use a fixed handoff format so a new session does not have to infer critical facts from prose. At minimum, include the following fields:
- Task and owner: identify the work item, current owner, and next owner if a transfer is planned.
- Reproduction input: provide the command, request, fixture, or data that triggered the issue.
- Observed output: quote the actual error or behavior, including relevant logs and exit status.
- Environment: note the runtime, dependency or service versions, feature flags, and other conditions that affect reproduction.
- Exact revision: record the commit or equivalent immutable code reference that was inspected or changed.
- Decision: state what was chosen, what alternatives were rejected, and why.
- Validation: list tests, review findings, or other evidence supporting the decision.
- Unresolved items: list open questions, expected responders, and the trigger for the next action.
- Files being edited: add advisory path claims with an expiry or release condition.
A concise record can follow this pattern:
Task: currency parsing regression
Owner: agent-b; next action: add boundary-case tests
Input: POST /invoice with amount="12.34"
Observed: total stored as 12 instead of 1234
Revision: 8f31c2a
Decision: store monetary values as integer cents; reject fractional overflow
Evidence: parser tests pass; migration review pending
Open question: confirm legacy import behavior (responder: data owner)
Edit claim: src/money/parser.ts until tests are committed
The exact syntax is less important than completeness and immutability. A later agent should be able to check the referenced revision and rerun the stated input without asking for a missing conversation.
What is the difference between synchronous agent chat and durable asynchronous handoffs?
Neither method is universally better. Choose based on the cost of waiting, the amount of ambiguity, and how important it is to reproduce the reasoning later.

| Coordination axis | Synchronous chat | Durable asynchronous handoff |
|---|---|---|
| Simultaneous availability | Both participants must be present for useful exchange. | Agents can work at different times and on different machines. |
| Persistence across context windows | Decisions can disappear when a session ends unless someone copies them out. | Records remain available to future sessions by design. |
| Reproducibility of evidence | Depends on how accurately participants summarize the conversation. | Inputs, outputs, revisions, and tests can be checked directly. |
| Changing facts | Participants can react immediately as new information arrives. | Records need timestamps, owners, and explicit updates when assumptions change. |
| Collision prevention | Participants can negotiate an edit in real time, but the agreement may not persist. | Advisory path claims reveal overlap; Git and CI still enforce the code’s integrity. |
| Incident latency | Fast when the right people and agents are available together. | Waiting for the next session can be costly during a live incident. |
| System of record | Chat is often treated informally as the record. | The durable store points to authoritative artifacts such as Git commits and test results. |
How do you prevent agents from colliding on the same files?
Use coordination metadata to warn agents, not to pretend that metadata is enforcement. A path claim can tell a second agent that another session is editing src/money/parser.ts, but it cannot stop a write or resolve a merge.
Keep committed code authoritative in Git. Use branches, protected-branch rules, review, and continuous integration to enforce what may be merged. A practical sequence is:
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Before editing, inspect active claims and the current branch or revision.
- If another agent claims the same path, either choose a disjoint file, wait, or explicitly coordinate a transfer.
- Commit a coherent change and include the tested revision in the handoff.
- Release or expire the path claim immediately after the editing window ends.
- Rely on review and CI to catch conflicts, failing tests, formatting errors, and policy violations before merge.
This separation matters. A coordination record can express intent and ownership, while Git records what actually changed. Treating a claim as a lock creates false confidence and can hide a collision until integration.
When is direct conversation between agents useful?
Conversation remains valuable when waiting is more expensive than interruption or when the problem is too ambiguous to split cleanly. Use a live exchange when agents must narrow an unclear objective quickly, negotiate a tradeoff with many unknowns, or coordinate an incident where minutes matter.
- Ambiguous requirements: ask clarifying questions in one session when several interpretations would lead to different implementations.
- High-cost tradeoffs: discuss performance, safety, or compatibility choices when the options depend on facts neither agent can establish alone.
- Urgent incidents: keep a live channel for rapid diagnosis and sequencing of mitigations.
- Blocked dependencies: talk directly when one agent can provide an answer that would otherwise stall several tasks.
Before ending the conversation, move the outcome into the durable record: the decision, objections, evidence, owner, and next trigger. Otherwise the next session will inherit only the conclusion and may repeat the same debate.
How can a team introduce asynchronous agent coordination?
Start with a small, inspectable workflow rather than attempting to build a complete messaging system.

1. Choose the durable store
Pick a location every agent can read and write, with history and access controls appropriate to the codebase. Separate long-lived decisions from active task status, questions, and temporary edit claims so each category can have its own retention and review rules.
2. Define ownership transitions
Specify who may create a task, claim it, hand it off, answer a question, and close the record. Require an explicit owner whenever status changes. If an agent session ends unexpectedly, define how another agent can reclaim work without silently overwriting the previous state.
3. Require reproducible evidence
Make the reproduction input, observed output, exact revision, and validation results mandatory fields. Reject a handoff that says only “fixed” or “looks good”; those phrases do not let a fresh session verify anything.
4. Add expiry and supersession rules
Give path claims a short expiry, mark decisions as superseded rather than deleting their history, and close questions only when an answer is recorded. A timestamp alone is not enough; include the event that invalidated an old assumption.

Use Git branch protection, code review, and CI for merge authority. The coordination layer should point to those results and make ownership visible, not replace them.
6. Audit from a cold start
Periodically ask an agent with no previous context to take a completed handoff and reproduce the stated result. Check where each shelf lives, who can change it, when it expires, and whether the cold-start agent can find the evidence without reconstructing a conversation.

What does the four-feature product model look like?
Vibsync is described as a shared-brain product for coding-agent teams whose features mirror the four shelves. “Memories” hold decisions and reusable knowledge; “tasks” track active work and ownership; asynchronous questions move from waiting to answered; and path claims signal current edits. This mapping is useful as a design checklist even if a team implements the same concepts with its own tools.
The product description does not publish an independent benchmark, price analysis, commission arrangement, or success-rate statistic. Treat it as one implementation of the workflow, not proof that a particular product will improve every team’s throughput.

The evidence is qualitative and comes from one team’s first-hand account. The reported seven review rounds and three-part series show that the workflow was usable for that team’s pre-release work. They do not establish that asynchronous records always outperform chat, reduce costs, prevent every collision, or scale to a different codebase.
Readers should evaluate the method with their own measures: time from handoff to verified result, number of repeated debates, rate of conflicting edits, percentage of records reproducible by a cold-start agent, and incident delay when no live channel is available. Those measurements can reveal where durable records help and where synchronous coordination remains necessary.
What should you check before relying on records alone?
- Every active task has one clearly identified owner.
- Each decision includes scope, rationale, and a supersession path.
- Open questions name an expected responder and a completion condition.
- Edit claims expire and are visibly advisory.
- Handoffs include reproducible inputs, outputs, revision identifiers, and validation evidence.
- Git, review, and CI remain authoritative for committed code.
- A fresh session can locate and verify the record without access to an earlier context window.
- Urgent or highly ambiguous work has a defined route to live conversation.
Frequently Asked Questions
Can asynchronous handoffs cope with changing requirements?
Yes, if records carry timestamps, scope, and explicit supersession. When a requirement changes, mark the old decision as superseded, state the new assumption, and identify which active tasks must be rechecked.
Who should resolve an unanswered agent question?
Assign an expected responder when the question is created, based on authority over the relevant code or requirement. If that responder becomes unavailable, transfer ownership explicitly so the question does not remain indefinitely in a waiting state.

What is a useful test of a handoff system?
Give a new agent only the stored record and the referenced repository revision, then ask it to reproduce the reported behavior and explain the next action. Failures usually reveal missing environment details, unclear ownership, or evidence that was never recorded.
