An AI agent can retrieve accurate passages and still answer incorrectly because finding relevant text is only the first half of the job. Vector search ranks chunks by semantic similarity; it does not necessarily preserve the relationships, evidence chain, aggregation, or question scope needed to synthesize a correct response. GraphRAG addresses that gap by extracting entities and relationships, organizing them into hierarchical communities, and using graph-linked summaries as context for generation.
That makes GraphRAG particularly useful for multi-hop questions, cross-document investigations, and corpus-wide questions such as “What are the main themes in this collection?” It is not a universal replacement for ordinary retrieval: graph construction adds indexing cost and operational complexity, and published evaluations found better comprehensiveness and diversity but similar faithfulness to baseline RAG.

Random freezes, missing sound and display glitches usually trace back to one bad driver. Find and replace yours safely.Free scan · under a minuteWhy can an AI agent retrieve the right facts but still give the wrong answer?
Because retrieval relevance and answer correctness are different problems. A retrieval system may return passages that are individually accurate while leaving the language model without the connections needed to combine them correctly.
Similarity finds text, not necessarily relationships
Conventional retrieval-augmented generation (RAG) usually breaks documents into chunks, embeds those chunks, and ranks them against the query. A question about a person, event, or organization may require joining several chunks that use different names, pronouns, dates, or descriptions. Each chunk can be relevant on its own, yet no single result states the relationship the answer requires.

Microsoft’s demonstration shows this failure mode with a question about what an entity had done. Baseline RAG retrieved related material, but the needed relationship was not present in the selected context, so the model could not reliably reconstruct the answer. The problem was not that the corpus lacked the fact; the retrieved context lacked the connecting structure.
Multi-hop questions need an evidence chain
A multi-hop question has an implicit sequence such as entity A participated in event B, event B involved organization C, and organization C later changed policy D. Similarity ranking can surface passages about A, B, C, and D without showing that they belong to one chain. The model must infer the links, decide which passages refer to the same entities, and avoid stitching together statements that merely sound related.
Global questions are not ordinary lookups
Questions aimed at an entire corpus—“What are the main themes in the dataset?” or “How did the discussion change across all reports?”—are query-focused summarization tasks. They require coverage and aggregation across many documents, not just the top few snippets. The GraphRAG paper explicitly describes this as a reason conventional RAG fails on global questions: the task is inherently summarization rather than explicit retrieval.
Scope and synthesis can drift
An agent can also answer at the wrong scope. A user may ask about the whole collection while the context represents one article, or ask about one organization while the model generalizes from a broad theme. Even when every cited sentence is true, the final claim can be too broad, incomplete, or assembled from incompatible contexts.
What is GraphRAG, and what does it add to RAG?
GraphRAG combines text extraction, network analysis, and language-model prompting and summarization in one end-to-end pipeline. Instead of treating retrieved passages as an unordered set of independent chunks, it represents important entities and their relationships explicitly, then uses that structure to build query-time context.
The approach is associated with Microsoft Research’s GraphRAG project. Its central idea is to use an LLM to derive a knowledge graph from source documents, cluster related entities into a hierarchy, summarize those clusters, and retrieve the graph elements and summaries that fit the question.

Entities and relationships
During indexing, an LLM reads the corpus and extracts entities such as people, organizations, places, events, and concepts. It also records relationships and supporting passages. The resulting graph gives the system a representation of who or what is connected, rather than relying only on word-level or embedding-level proximity.
Hierarchical communities
Related entities are grouped into communities and arranged hierarchically. Each community receives a pre-generated semantic summary. Lower-level communities can describe a focused cluster, while higher-level communities provide a broader view of the corpus. This hierarchy lets the system select detail for a local question or combine summaries for a global one.
Query-time context
When a user asks a question, GraphRAG uses entities, relationships, community summaries, and source passages to assemble context for the language model. Partial answers from relevant graph areas can be combined into a final response, giving the model a structured path through the evidence instead of a flat list of snippets.
Provenance for auditing
GraphRAG can retain links from generated claims to the passages that support them. Microsoft describes this provenance as a way for a human reader to inspect each assertion against the original material. Provenance does not guarantee that a conclusion is correct, but it makes unsupported leaps and mistaken entity matches easier to find.

The workflow has four connected stages. Quality problems introduced during extraction or community summarization can still reach the final answer, so each stage needs validation.
- Extract a knowledge graph. An LLM processes the source documents, identifies entities, detects relationships, and associates those elements with the passages where they appear. Entity resolution is important: different spellings or aliases must not be treated as unrelated entities, and similar names must not be merged automatically.
- Build a community hierarchy. Network analysis groups related entities and relationships into communities. The communities are organized at multiple levels so the system can move from a specific cluster to broader themes.
- Pre-summarize the communities. The system generates summaries for the communities before users ask questions. These summaries provide a compact representation of recurring events, actors, topics, and connections across many documents.
- Retrieve and synthesize. At query time, GraphRAG selects relevant graph elements, community summaries, and supporting text. The language model uses that context to produce an answer, and partial answers can be merged when the question spans several communities.
- Expose supporting evidence. Where provenance is retained, the response can point back to source passages for individual assertions. A reviewer can then check whether the passage supports the claim, whether the entity match is correct, and whether the answer overstates the evidence.
What is the difference between conventional RAG and GraphRAG?
Conventional RAG is usually simpler and well suited to targeted lookups. GraphRAG adds an explicit model of entities, relationships, and communities so the system can traverse connections and aggregate information across a corpus.

| Dimension | Conventional RAG | GraphRAG |
|---|---|---|
| Question scope | Best aligned with local lookups answered from a small set of passages | Designed for local, multi-hop, cross-document, and corpus-wide questions |
| Representation | Independent text chunks ranked by semantic similarity | Entities, relationships, hierarchical communities, summaries, and linked passages |
| Reasoning path | Usually a similarity-based, relatively direct path to selected snippets | Relationship traversal, community-level aggregation, and synthesis across partial answers |
| Evidence handling | Shows retrieved snippets when the implementation exposes them | Can link assertions through graph elements and provenance back to source passages |
| Operational profile | Fewer indexing stages and lower structural overhead | Requires LLM extraction, graph construction, community summarization, and prompt tuning |
| Reported quality dimensions | Baseline for comparison in the published evaluation | Higher comprehensiveness and diversity for global questions; faithfulness was similar to baseline |
The choice is therefore about the shape of the question, not a blanket ranking of technologies. A graph can add useful structure when the answer depends on connections or broad coverage, but it introduces work that a simple lookup does not need.
What evidence shows that GraphRAG helps?
The published evidence is promising but narrower than a universal accuracy claim. Microsoft’s initial demonstration used thousands of Russian and Ukrainian news articles from June 2023. The articles were translated into English for a private VIINA-dataset demonstration, and the comparison emphasized qualitative behavior rather than a single accuracy percentage that applies to every corpus.
Local and relationship-focused questions
In the demonstration, baseline RAG could retrieve related text yet fail to answer what an entity had done because the relevant relationship was not present in the selected chunks. GraphRAG’s entity and relationship representation supplied a more useful path through the material.
Corpus-wide questions
For questions about the entire collection, the demonstration showed baseline retrieval returning irrelevant themes. Community summaries gave GraphRAG a way to combine information across the dataset instead of treating a few similar passages as representative of the whole.
Results reported in the research paper
The 2024 GraphRAG paper reported improvements over conventional RAG for global sensemaking on datasets in the range of one million tokens. The reported gains were in comprehensiveness and diversity. Faithfulness was similar to baseline RAG, so the results do not establish that GraphRAG eliminates hallucinations or factual errors.
| Evidence source | Corpus or scale | Finding | Important qualification |
|---|---|---|---|
| Microsoft Research demonstration, 2024 | Thousands of Russian and Ukrainian news articles from June 2023, translated into English for a private VIINA-dataset demonstration | Graph structure improved answers to relationship-focused questions and produced more relevant themes for whole-dataset questions | Qualitative comparison; no universal accuracy percentage was established |
| GraphRAG research paper, 2024 | Datasets in the one-million-token range | Improved comprehensiveness and diversity for global sensemaking compared with conventional RAG | Faithfulness was similar to baseline RAG; results do not prove hallucinations are eliminated |
When is GraphRAG worth the extra complexity?
GraphRAG is most defensible when a correct answer depends on relationships, aggregation, or the scope of an entire collection. It is harder to justify when users mostly ask direct fact lookups that one well-chosen passage can answer.

Strong use cases
- Multi-hop investigations: questions that require following several entity-to-entity relationships across documents.
- Cross-document synthesis: analyses that connect events, organizations, people, or concepts described in separate sources.
- Global sensemaking: requests for the main themes, clusters, changes, or competing narratives in a large corpus.
- Auditable answers: workflows in which reviewers need to inspect the source passage behind each important assertion.
Cases where ordinary RAG may be enough
- A question asks for a definition, date, or instruction stated clearly in one document.
- The corpus is small, stable, and already has reliable metadata and document links.
- Latency, indexing budget, or operational simplicity matters more than broad corpus coverage.
- The team cannot validate extracted entities, relationships, and summaries before using them in production.
A practical decision test
Take a representative question set and label each question as local, multi-hop, or global. If failures cluster around missing links, incomplete coverage, or wrong scope rather than missing documents, a graph-based experiment is justified. If failures are mainly caused by stale source data, poor chunking, or weak access controls, improve those foundations first; GraphRAG will not repair them automatically.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. What does GraphRAG cost, and what are its main limitations?
The main cost is not only storage. GraphRAG adds LLM calls and processing during indexing, plus the operational burden of maintaining extracted structure and tuning prompts for a particular corpus.
Indexing can be expensive
Microsoft warns that GraphRAG indexing can be expensive. The system must process source documents, extract entities and relationships, create communities, and generate summaries before query traffic begins. Larger or frequently changing corpora can multiply that work.
Extraction errors become structural errors
A missed relationship can prevent a needed path from being found. A mistaken entity merge can connect unrelated facts, while a split identity can hide a real connection. Community summaries can also omit qualifiers or minority themes. Validation therefore needs to cover the graph and summaries, not just the final prose answer.
Prompt tuning is part of deployment
The project guidance recommends prompt tuning. Extraction prompts, entity-resolution instructions, community-summary prompts, and answer-generation prompts may need to be adapted to the vocabulary, document style, and risk level of a specific corpus. A prompt that works on news articles may not transfer unchanged to technical reports or case files.
Faithfulness is not guaranteed
The published evaluation found faithfulness similar to baseline RAG. Graph context can improve relevance and coverage while the language model still misread a passage, overgeneralize a summary, or make an unsupported inference. High-stakes deployments should require provenance review and independent checks for consequential claims.

The software is a research project
The project repository describes GraphRAG as largely in maintenance mode and says the code is a demonstration rather than an officially supported Microsoft offering. That status matters for teams planning upgrades, support, security review, and long-term ownership. Treat the implementation as a research-derived system that requires your own testing and operational controls.
How should a team evaluate GraphRAG on its own corpus?
Use a corpus-specific evaluation rather than assuming the published results transfer directly. Measure whether the system fixes the failure mode that motivated the project.

- Assemble real questions. Include direct lookups, multi-hop questions, and corpus-wide prompts. Keep the source documents and expected scope for each question.
- Record baseline behavior. Run the existing RAG system and classify each error as missing retrieval, broken relationship, incomplete coverage, wrong scope, or unsupported synthesis.
- Inspect the extracted graph. Sample entities, aliases, relationships, and source links. Check whether important connections are present and whether unrelated entities were merged.
- Review community summaries. Compare summaries with their underlying passages, looking for omitted qualifiers, duplicated themes, and overconfident generalizations.
- Score more than correctness. Track comprehensiveness, diversity of covered evidence, faithfulness to sources, citation completeness, latency, and indexing cost. A system that sounds better but cannot show support for its claims is not a safe improvement.
- Set a fallback policy. When the graph lacks a confident relationship or provenance link, the agent should say that the evidence is insufficient or return to source-level retrieval instead of inventing a connection.
Where is GraphRAG available now?
Microsoft’s project page says GraphRAG and LazyGraphRAG are available through Microsoft Discovery, an Azure-built agentic platform for scientific research. Availability through that platform does not remove the need to evaluate extraction quality, costs, data handling, and provenance for your own use case. The open project’s maintenance-mode and demonstration status should also be considered when choosing an implementation path.
What is the bottom line for AI teams?
When an agent retrieves the right facts but answers incorrectly, the missing component is often structure rather than search. GraphRAG makes entities, relationships, communities, and source links explicit, which can improve multi-hop reasoning and corpus-level synthesis. Its strongest published advantages are comprehensiveness and diversity for global questions, while faithfulness remains comparable to baseline RAG. Use it where those gains justify expensive indexing and added validation; keep conventional RAG for straightforward lookups that do not need a graph.
Frequently Asked Questions
Can GraphRAG replace a vector database entirely?
Not necessarily. GraphRAG’s graph and community layers address relationship and aggregation problems, but source-level similarity retrieval can still be useful for locating exact passages and handling questions that do not require graph traversal. Many practical designs use graph context and direct passage retrieval as complementary evidence paths.
How do I tell whether a wrong answer is a retrieval problem or a synthesis problem?
Check the retrieved context against the question’s required entities and relationships. If the supporting passage is absent, retrieval failed; if the needed passages are present but the answer joins them incorrectly or overstates their scope, synthesis or entity resolution failed.
Does GraphRAG work with frequently changing documents?
Changes require more than adding a new vector embedding: affected entities, relationships, communities, and summaries may need to be refreshed. The cost and update strategy depend on how much of the graph the new material changes, so measure refresh time and expense before committing to a rapidly changing corpus.
What should provenance show to a reviewer?
A useful trace identifies the assertion, the graph entities or relationships involved, and the original passage supporting it. Reviewers should also be able to see qualifiers such as dates, uncertainty, and whether a claim came from a community summary or directly from source text.
