Not every developer intentionally lies. The more useful interpretation is that software teams routinely make claims that are unreliable, overstated, or unsupported: an estimate treated as a promise, a feature called “done” before anyone verifies it, or a quality assurance with no review or production evidence. Those claims arise from unstable requirements, incentive pressure, and technical debt. AI can produce code faster, but it does not create acceptance criteria, independent review, or trustworthy telemetry. In some teams it widens the gap between what was generated and what was checked.
The practical answer is to replace personal assurances with evidence attached to every claim. Track how estimates change, show which tests and scans ran, record review decisions, register technical debt, and verify behavior in production. Confidence should come from a repeatable trail, not from a confident sentence in a status meeting.

What does “every developer is lying” really mean?
The phrase is a provocation, not a finding that every developer deliberately deceives colleagues. Available evidence measures inaccurate estimates, technical-debt costs, and verification behavior—not a universal rate of intentional lying.
A developer can speak in good faith and still deliver a statement that functions like a lie. An estimate may be based on incomplete requirements. A “finished” ticket may have passed a narrow unit test while failing an integration path. A claim that code is secure may mean only that no one has noticed a vulnerability yet. The listener receives certainty; the underlying evidence supports only a forecast or a partial check.

Except for standard USB webcams (which use USB data only), they are not compatible with HDMI/DisplayPort cables, video-capable USB-C hubs, or docking stations with video output.
- Convert USB-A Ports to USB-C: Designed to connect USB-C earphones, cables, flash drives, card readers, and other USB-C accessories to standard USB-A ports. Plug-and-play with no drivers or software required.
- Aluminum Alloy Housing: Built with a sturdy aluminum alloy shell that aids in heat dissipation and protects against daily wear and scratches. Designed to maintain a stable and secure connection.
- Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
- 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
That distinction matters because the remedy is different. Punishing individuals for every miss encourages hidden risk and more optimistic reporting. Improving the information, incentives, and evidence around each claim makes problems visible while they are still reversible.
Why are developer estimates so often wrong?
Estimates are forecasts made with incomplete information, so changing information is the leading reason they become inaccurate. A review synthesizing 82 studies identifies five recurring sources of error: information quality, team factors, estimation practice, project management, and business influence.

Requirements change after the estimate
Requirements can be unclear, unstable, or documented incorrectly. Missing edge cases often appear only when design or implementation begins. The original number then looks dishonest even though it was a reasonable forecast under the original assumptions.
Late discovery is especially damaging when a team reports one date without recording what had to be true for that date to hold. A useful estimate therefore includes assumptions, confidence, known unknowns, and a trigger for re-estimation. “Five days, assuming the identity service exposes endpoint X” is materially different from “five days.”
Team and process effects compound uncertainty
Estimates are influenced by familiarity with the codebase, interruptions, review queues, testing environments, and dependencies owned by other teams. A new team member may need time to learn architecture that an experienced estimator silently takes for granted. A review or deployment bottleneck can add days without changing the code size.
Estimation practice also matters. Teams that anchor on a manager’s preferred date, convert ranges into a single point, or compare unrelated tasks create false precision. Historical delivery data is more informative when it is segmented by work type and includes abandoned, blocked, and reworked items rather than only successful tickets.

Business pressure changes the number people hear
Sales commitments, quarterly targets, and launch announcements reward optimistic dates. A developer may shorten an estimate to avoid being labeled obstructive, while a manager may repeat the shortest scenario as if it were the plan. The result is a statement shaped by incentives rather than probability.
Separate a forecast from a commitment. A forecast describes what current evidence suggests; a commitment is a negotiated decision that may include extra staffing, reduced scope, or accepted risk. Neither becomes more accurate by being stated more confidently.
How can I tell whether a feature is really done?
“Done” should mean that explicit acceptance criteria have been met and that the relevant evidence is available. A ticket is not complete merely because code exists, a pull request was opened, or a developer says it works on a local machine.

Start with observable acceptance criteria
Write criteria in terms a tester, product owner, and operator can observe. Include normal behavior, validation failures, permissions, data migration, performance boundaries, and recovery from dependency failure where those cases matter. Each criterion should map to a test or an inspection step.

Check the evidence trail
- Tests: Identify which unit, integration, end-to-end, and regression tests ran, on which build, and whether any were skipped or quarantined.
- Review: Record who examined the change, what risks they considered, and which issues remain open. Approval without a review record is an assertion, not evidence.
- Quality and security scans: Show the tool and rule set used, the date, and the disposition of findings. A clean scan is not proof of security; it is evidence that a defined set of checks found nothing.
- Deployment: Confirm the version deployed, configuration and migration status, rollback method, and the environment in which verification occurred.
- Telemetry: Define the logs, metrics, traces, or user outcomes that will reveal whether the feature behaves correctly after release.
Distinguish drafted, tested, and deployed
These are separate states. “Drafted” means an implementation exists. “Tested” means specified checks ran and produced recorded results. “Deployed” means a particular version is serving traffic in a named environment. A workflow that uses one status for all three hides risk and makes a later failure look like a surprise.
How much does technical debt distort delivery claims?
Technical debt turns old shortcuts into recurring work. A longitudinal empirical study published in the Journal of Systems and Software in 2019 reported that developers wasted an average of 23% of working time on debt-related work. The largest categories included additional testing, source-code analysis, and refactoring.
That percentage is an average from the study’s observed organizations, not a universal allowance for every team. Its importance is causal: debt consumes capacity that estimates often assume is available for new features. When the hidden work is not recorded, teams promise a feature based on nominal capacity and then appear to miss for no reason.
Debt creates a repeating promise cycle
- A team takes a shortcut to meet a visible date.
- The shortcut adds fragile code, missing tests, or manual operating steps.
- Future work requires extra investigation, testing, and refactoring.
- That unplanned work displaces the next feature, so another optimistic date is negotiated.
Breaking the cycle requires a debt register with an owner, affected systems, estimated remediation effort, risk, and a review date. Treat remediation as planned work rather than as an informal favor developers perform after hours.
What does the SEI recommend?
A 2023 Congressional study by the Software Engineering Institute interviewed 16 organizations and recommended coordinated policy, guidance, training, metrics, financial-management practices, tools, and better data for technical-debt management. The recommendation is broader than “refactor more”: organizations need a way to identify debt, value its consequences, fund reduction, and measure whether interventions work.
Can I trust AI-generated code?
You can use AI-generated code, but you should not trust it by default. A 2026 vendor survey reported that 96% of surveyed developers did not fully trust AI output, while only 48% said they always verify it before committing. In the same reporting, 38% said reviewing AI-produced code was more effortful than reviewing human-written code. These are survey findings from that vendor and year, not universal industry measurements.
The verification gap is the central risk. AI lowers the cost of producing a plausible implementation; it does not supply your system’s acceptance criteria, threat model, data contracts, or operational history. Fluent code can therefore make an unsupported claim look authoritative.
Why generated code can increase debt
A 2024 practitioner survey found that respondents viewed AI-related technical-debt issues as severe and harmful to understandability and security. Their main mitigation methods were manual inspection and ad-hoc refactoring. That pattern suggests a process problem: if review and cleanup happen only when someone notices a problem, generated code can accumulate faster than the team can explain it.

Generated code may duplicate existing utilities, choose an incompatible library version, mishandle errors, expose sensitive data in logs, or pass a narrow test while violating an architectural rule. None of those failures is visible from syntax alone.
What do adoption figures actually show?
The same 2026 vendor release reported that AI represented 42% of committed code among its respondents and that respondents expected the share to reach 65% by 2027. These are vendor-survey figures, not a census of all software development. They indicate why verification capacity matters more as generated code becomes a larger part of the change stream.
The Software Improvement Group’s State of Software 2026 summarizes the mechanism: “AI does not fix or break software discipline on its own. It amplifies what is already there.” Teams with strong tests, review norms, and observability can use AI to accelerate work inside those controls. Teams without them can produce more unverified behavior in less time.
What evidence should replace personal assurances?
Attach evidence to the claim being made. The right proof depends on whether the statement is an estimate, completion claim, quality claim, or security claim.

| Completion | Acceptance-criteria results, test run, review record, and deployable artifact | Closing tickets to improve apparent throughput | Defect reaches users or blocks dependent work |

Make estimates falsifiable
Store the original estimate, assumptions, confidence range, and later changes. When work finishes, compare the forecast with actual effort and classify the difference: new requirements, dependency delay, underestimation, defect rework, or interruption. The purpose is learning, not ranking individuals.
Make completion auditable
Require a link from each acceptance criterion to a result. Preserve the build identifier, test environment, review conversation, and deployment record. If a check is intentionally skipped, record who accepted the risk and when it will be revisited.
Measure quality in operation
Use production telemetry that reflects user outcomes: error rate, latency, failed transactions, rollback frequency, and support volume where applicable. Telemetry does not replace tests; it catches behavior that test environments and assumptions missed.
Manage debt as a financial and technical liability
Estimate the cost of delay, identify the systems affected, and reserve capacity for remediation. A debt item without an owner or decision date is merely a note. Review whether remediation reduces incidents, cycle time, or repeated manual work.
How should teams verify AI-assisted changes?
Use the same engineering controls as for human-written code, with additional disclosure about how the change was produced. A practical workflow is:

- Define the task and constraints. Supply acceptance criteria, interfaces, performance limits, security requirements, and examples of allowed and forbidden behavior before asking an AI system for code.
- Declare generated portions. Mark files or sections substantially produced by AI so reviewers can adjust their scrutiny and trace later defects.
- Run deterministic checks. Compile, lint, test, scan dependencies, and apply policy checks in a reproducible environment. Record versions and results.
- Perform human review. Inspect data flow, error handling, authorization, resource use, observability, and consistency with local architecture. Ask the author to explain every nontrivial section.
- Test the boundaries. Add cases for malformed input, retries, timeouts, concurrency, permissions, migrations, and failure of external services.
- Deploy progressively. Use a small audience, feature flag, canary, or staged rollout when the impact warrants it. Define rollback conditions before release.
- Observe and learn. Compare telemetry with the expected behavior, register new debt, and update tests when production reveals an untested assumption.
This process may make a single change slower than accepting generated code immediately. It is faster than debugging an opaque failure after many similar changes have entered the system.
Which metrics are better than promises?
No single metric proves that a team is effective. Use a small set that exposes flow, reliability, and accumulated risk without rewarding cosmetic improvements.
- Forecast accuracy: Compare predicted and actual ranges, preserving the original assumptions.
- Change failure rate: Track deployments that cause rollback, incident, or urgent remediation.
- Time to restore service: Measure how quickly the team returns the system to an acceptable state after failure.
- Defect escape rate: Count issues found after release and classify their missing prevention step.
- Review and test latency: Identify whether queues, flaky tests, or environments delay evidence.
- Debt exposure: Track debt items by risk, affected revenue or users, age, owner, and remediation progress.
- AI verification coverage: Record the proportion of AI-assisted changes with declared provenance, human review, and completed deterministic checks.
Interpret these measures together. A faster cycle time paired with rising change failures may indicate that the team is shipping risk, not creating value. A higher debt register can be a sign of improved visibility if remediation and incident rates then fall.
Who benefits when an optimistic claim survives?
Incentives explain why unreliable claims persist. A developer may avoid conflict by accepting an aggressive date. A manager may protect a quarterly commitment. A product group may prefer a launch narrative to a range. Each local choice can be understandable while the system transfers cost to users, support staff, and future engineers.
Make the cost visible to the person making the decision. When scope is added, show the changed forecast. When a shortcut is accepted, record its debt item and owner. When a risk is waived, name the approver and expiration date. Transparency turns a vague promise into a decision that can be revisited.
What does a trustworthy engineering status update look like?
A useful update is specific about evidence and uncertainty:
- Claim: what the team believes is true.
- Evidence: tests, review, scans, telemetry, or historical data supporting it.
- Uncertainty: assumptions, untested paths, dependencies, and confidence.
- Impact: what users, schedule, cost, or security would be affected if it is wrong.
- Next decision: the action, owner, and date for reducing the uncertainty.
“The payment retry path is implemented” is weak. “The retry path passes unit and integration tests for two provider failures; production timeout behavior is unverified; staged release is planned after the database migration check” is actionable. It tells readers what is known without pretending that unknowns do not exist.
How can leaders reduce the conditions that produce unreliable claims?
Leaders cannot eliminate uncertainty, but they can stop rewarding its concealment.
Fund evidence-producing work
Capacity for tests, refactoring, threat modeling, observability, and documentation must be planned alongside feature work. If only visible features receive dates and staffing, the organization guarantees that quality work will be deferred.

Separate learning from punishment
Review estimation misses and escaped defects for system causes first. If people expect every miss to affect performance ratings, they will widen estimates privately, hide uncertainty, or avoid recording debt.
Set a decision threshold for risk
Not every change needs the same ceremony. Define when a change requires security review, staged deployment, rollback rehearsal, or an additional approver. Apply the threshold by potential impact, not by whether the code was written by a person or an AI system.

Historical metrics are useful only when work states are consistent and interruptions, rework, and blocked time are captured. The SEI’s recommendations for guidance, training, metrics, tools, and better data address this foundation directly.
Is the real problem developers or the system around them?
Individual judgment still matters: engineers should not claim tests ran when they did not, conceal known vulnerabilities, or approve code they did not inspect. But most recurring unreliability is systemic. Poor information, unstable requirements, debt, review bottlenecks, and incentive pressure shape what people can know and what they feel safe saying.
AI changes the production curve, not those conditions. It can help draft tests, explain unfamiliar code, and explore implementation options. It can also amplify weak specifications and make low-quality changes arrive faster. Trust therefore comes from the surrounding discipline: clear criteria, traceable decisions, independent checks, and feedback from real operation.
Frequently Asked Questions
Are software estimates supposed to be commitments?
No. An estimate is a forecast under stated assumptions; a commitment is a decision about scope, resources, and risk. Treating a forecast as a guarantee hides uncertainty and makes every changed requirement look like personal failure.
What should I ask when someone says a feature is complete?
Ask which acceptance criteria passed, which build was tested, what was reviewed, and where the change is deployed. Also ask what remains untested and how production behavior will be observed; those questions reveal the difference between an implementation and a verified outcome.
Does AI-written code need a different approval policy?
It needs the same quality and security gates, plus provenance disclosure and careful review of unfamiliar patterns. Policies should be based on change impact, not authorship, while ensuring generated sections are explainable by a responsible engineer.
How do teams pay down technical debt without stopping feature work?
Rank debt by user impact, incident risk, recurring labor, and cost of delay, then reserve explicit capacity for the highest-value items. Give each item an owner and a review date so remediation competes transparently with new scope instead of becoming invisible overtime.
