Implementing a dealer management system (DMS) across multiple rooftops is an operating-model change, not a software installation. The safest approach is to appoint executive and store-level owners, standardize shared processes before configuration, migrate data through controlled test cycles, verify every integration, and open each rooftop only after it passes a written readiness gate. A pilot or phased rollout usually limits risk; a group-wide “big bang” requires unusually mature data, training, support and contingency controls.

This checklist takes you from governance and process design through migration, cutover and post-launch optimization. It is written for dealer groups running sales, service, parts, F&I, accounting, CRM and OEM-connected operations at more than one location.

What should a multi-rooftop DMS implementation accomplish?

Define the target operating model before anyone configures screens. The project should produce common codes, workflows, permissions, forms and reports where the group benefits from consistency, while preserving only those local differences required by law, an OEM, a brand or a market. Success measures must be agreed in advance so the team can prove that the new system works rather than relying on anecdotal satisfaction.

  • Adoption and completion rates by role and rooftop.
  • Sales close, repair-order and parts-cycle times.
  • Posting accuracy, inventory accuracy and report timeliness.
  • Successful transmissions to OEM, CRM, accounting, payment and other connected systems.
  • Support backlog, severity and time to resolution.

Dealertrack’s implementation checklist makes the same central point: stores often develop separate systems and processes, so a rollout is an opportunity to create standards that apply across the group. Treat that recommendation as implementation guidance and confirm the exact deliverables, owners and acceptance criteria in your contract.

Who owns the implementation?

Give the project a decision structure that can resolve conflicts between rooftops and shared departments. Publish it before workshops begin.

Executive sponsor

Name an executive with authority over stores and shared functions. The sponsor removes organizational blockers, approves standards that affect multiple rooftops and makes the final go/no-go decision when a defect threatens a launch date.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Project leader and deputy

Assign one full-time project leader and an alternate. Their charter should include the integrated schedule, dependency management, risk and issue escalation, vendor coordination, status reporting and readiness recommendations.

Department and rooftop champions

Appoint accountable champions for sales, service, parts, F&I, accounting, IT and every rooftop. Champions attend design sessions, validate procedures, coordinate practice, collect local feedback and confirm that their teams can perform required transactions.

Written responsibility matrix

Document who owns project management, configuration, migration, training, infrastructure, approvals, support and readiness. STAR’s Dealership Infrastructure Guidelines place responsibility on the dealer for designing, building and maintaining the Ethernet network and for managing the router and firewall; your agreement should state equivalent responsibilities for every site and vendor.

Maintain a master plan with an owner, due date, dependency and acceptance criterion for each task. Use a weekly status cadence, a decision log and an escalation path that reaches the sponsor quickly.

How do we standardize processes without erasing legitimate local needs?

Map the current state by department and rooftop, then design a future state. Do not configure informal habits merely because one store has always used them.

Map the current state

Capture approvals, taxes, pricing, accounting postings, service operations, parts movements, inventory events, CRM handoffs, forms and reports. Include exception paths such as warranty work, write-offs, deal reversals, returns and month-end close.

Set group standards

Decide which customer, vehicle, deal, repair-order, parts, accounting and inventory codes are shared. Standardize role definitions, permission tiers, approval limits, naming conventions, forms and management reports wherever a common definition improves control or comparison.

Record exceptions deliberately

Keep a controlled exception register for legal, OEM, brand or market-specific requirements. Each exception needs an owner, rationale, affected configuration, testing requirement and review date. This prevents a local preference from becoming duplicated configuration, reporting and training across the group.

Define measurable acceptance

Before configuration, set target thresholds for adoption, cycle times, posting and inventory accuracy, report delivery, integration success and support backlog. Ask each provider how its cloud architecture, upgrade cadence, backups, data ownership and access, integration fees, user licensing, digital documents and support response fit those targets.

What infrastructure and security checks must every rooftop pass?

Inventory the technology at each location and assign a named owner for every dependency before training is scheduled.

  • LAN topology, internet circuits, latency, bandwidth and redundancy.
  • Firewalls, routers, wireless access, remote access and vendor/OEM connectivity.
  • Workstations, operating systems, printers, scanners and document devices.
  • Identity provider, user provisioning, multifactor authentication and privileged accounts.
  • Site-specific applications, payment devices and other hardware that exchanges data with the DMS.

Validate endpoint readiness and connectivity under realistic load. Document permissions, retention, backup and restore expectations, incident response, and how the group will retrieve data if the contract ends. Include third-party data-sharing controls: NADA described NADA Vault on June 11, 2024, as a secure dealership-data syndication response to growing customer and vehicle-data needs and heightened data-protection responsibility. Confirm which parties may access each data class, for what purpose and for how long.

Which data should we migrate, and how do we prove it arrived correctly?

Run migration as a controlled engineering workstream. Microsoft’s implementation documentation, last updated January 23, 2024, calls data management a crucial part of a Dynamics 365 implementation; the same discipline applies to a DMS conversion.

1. Inventory and preserve source data

List every source system, database, file share and custom table. Export a complete copy of customer, vehicle, deal, service, parts, accounting, inventory, document and custom-field data while access is guaranteed—especially before cancelling or changing the old service.

2. Classify retention

For each object, mark it migrate, transform, archive or do not retain. Record the legal, operational and reporting reason, retention period and owner. Define how historical records remain searchable when they cannot be loaded into the live system.

  • [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by

3. Build a field map

Create a mapping table with source field, target field, transformation rule, business owner, validation rule and exception handling. Resolve code translations for makes, models, labor operations, tax jurisdictions, payment types, accounting segments, inventory statuses and employee roles before the trial load.

4. Cleanse and deduplicate

Correct duplicate customers and vehicles, stale contacts, invalid addresses, inconsistent codes, malformed dates, missing identifiers and orphaned transactions. Preserve an audit trail of changes so a business owner can explain why a record changed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

5. Run trial conversions

Perform an early pre-pull or trial conversion with representative stores and departments. Managers should inspect records, open deals, repair orders, balances, forms, historical searches and reports—not just row counts.

6. Reconcile and obtain sign-off

For each load, compare source and target counts, monetary totals, open-transaction totals, inventory quantities, aging, tax amounts and sample records. Test transformations in system-integration testing (SIT), then repeat critical scenarios in user-acceptance testing (UAT). Business owners must sign a reconciliation and acceptance record before the final extract.

How do we keep CRM, OEM, accounting and other integrations working?

Create an integration register early; an undocumented interface is a cutover risk. Include the system, business owner, vendor contact, data direction, frequency, endpoint, authentication method, certificate or credential owner, error handling, monitoring, test evidence and rollback procedure.

Include every data consumer

  • CRM, marketing and customer-communications platforms.
  • OEM portals, incentive and warranty feeds.
  • General ledger, accounts payable, payroll and financial reporting.
  • Inventory, parts, service, desking, appraisal and F&I tools.
  • Identity, payment, document, analytics and customer-communication services.

Test before the freeze

Notify each provider early about new credentials, endpoints, schedules, feeds and sign-on details. In a nonproduction environment, test authentication, payloads, field values, duplicate handling, retries, acknowledgements and failure alerts. Run end-to-end scenarios such as a lead becoming a sold deal, a repair order posting to accounting, a parts receipt changing inventory and a warranty transaction reaching the OEM.

Require evidence for both successful and failed transmissions. Define who monitors an interface after launch, how quickly an error is triaged and which system is authoritative while a message is delayed.

How should we configure and test the DMS?

Use a “golden” reference for shared settings and a controlled register for rooftop-specific values. Configure one representative pilot environment first; only then copy approved settings to other stores.

  1. Configure core standards: organizations, departments, roles, codes, taxes, pricing, approval limits, forms and reports.
  2. Configure exceptions: apply only approved local, legal, OEM or market variations and link each to its exception record.
  3. Test security: verify least-privilege permissions, segregation of duties, approval routing, audit trails and terminated-user deprovisioning.
  4. Run SIT: execute scripted workflows, imports, exports, documents, reports, integrations and error paths with controlled test data.
  5. Run UAT: have department owners perform realistic daily, month-end and exception scenarios and record pass/fail evidence.
  6. Close defects: classify severity, assign an owner and retest. Do not waive critical financial, security, data or integration discrepancies.

Keep configuration, test scripts, screenshots and approvals under version control so an upgrade or later rooftop wave can reproduce the result.

How do we train people and support adoption?

Training is a readiness requirement, not a postscript. Publish role-based paths for salespeople, service writers, technicians, parts staff, F&I managers, accounting users, controllers, managers and administrators.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Use champions to lead practice, answer local questions and report attendance.
  • Provide short job aids for the first transactions each role must complete.
  • State exactly where users submit help requests and what information to include.
  • Schedule vendor and internal support coverage during every launch wave.
  • Maintain recurring onboarding for new hires and refresher training after releases.

Auto/Mate recommends an ongoing program and a running “can the system do this?” log. Use that log to distinguish a training gap, a configuration defect, a missing integration or a legitimate enhancement request.

Should we pilot, phase or launch every rooftop at once?

Choose sequencing against store similarity, integration complexity, staffing, seasonality and rollback capacity—not preference alone. A pilot or phased wave exposes process and interface defects while fewer stores are affected. A big bang can shorten the transition but demands stronger readiness evidence, contingency staffing and financial controls.

Approach Advantages Risks and controls
Pilot Tests the operating model, integrations and training with a representative store; creates reusable standards. Pilot may not expose every exception; select a store with realistic complexity and document what remains untested.
Phased waves Limits blast radius and lets the team improve configuration and job aids between waves. Runs dual processes longer; define the authoritative system and prevent duplicate entry.
Big bang One coordinated cutover and no prolonged split operation. Defects affect the whole group; require mature migration reconciliation, 24-hour support coverage and a tested contingency plan.

Set a rooftop readiness gate

Do not schedule a store until infrastructure, data reconciliation, integrations, permissions, training attendance, open-defect thresholds, communications and support coverage are all signed off. The gate should name the approver and the evidence required.

Define cutover controls

  1. Approve the final extract and a precise freeze window.
  2. State whether and how the old system remains available for lookup.
  3. Restrict duplicate entry and identify the authoritative system for each transaction.
  4. Load final data, reconcile counts and balances, then obtain business approval.
  5. Publish escalation contacts, workarounds and rollback or contingency steps.

Never cut over while critical data, financial, security or integration discrepancies remain open.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What should happen during the first 180 days?

Operate a formal stabilization period for each wave. Hold daily triage at first, then reduce frequency as severity and volume fall.

  • Log severity, owner, due date, workaround, affected rooftop and closure evidence for every issue.
  • Track adoption, transaction completion, report accuracy, integration failures, support volume and business KPIs by rooftop.
  • Review enhancement requests with the vendor and prioritize by operational risk and value.
  • Keep a known-issues page and update job aids when a workaround becomes standard.

Schedule optimization reviews at about 90 and 180 days, as recommended in Auto/Mate’s implementation guidance. Fold approved changes into the shared configuration and training library, and revisit exceptions that have become unnecessary.

How should we evaluate DMS providers before signing?

Use the same evidence-based questions with every provider and require answers in writing. Product modules, pricing, integration availability, security terms and partner programs change, so verify current terms during procurement.

Evaluation area Questions to document
Multi-rooftop governance Can shared settings be inherited, audited and changed without overwriting approved local exceptions?
Workflow fit Can sales, service, parts, F&I and accounting workflows enforce the group’s approval and segregation rules?
Migration What export rights, field-mapping tools, history support, trial conversions and reconciliation reports are included?
Integrations Which APIs or open standards, credentials, monitoring, retry controls and fees apply to each interface?
Security and resilience Where is data hosted, how are backups tested, how is access managed, and how are incidents reported?
Reporting and audit Can the system trace changes, support cross-store reporting and preserve financial controls?
People and support Who provides implementation staffing, training, escalation and response-time commitments?
Commercial and exit terms How do user licenses, renewals, change control, data retrieval and termination obligations work?

STAR advises demanding flexibility and open standards so a DMS can interact with the many applications available from different sources. Treat open integration, exportability and clear ownership as risk controls, not optional technical preferences.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What are the most common failure modes?

  • Store-by-store customization: creates duplicate reports and training. Resolve it with a standards board and documented exceptions.
  • Late data discovery: leaves missing history or unusable codes. Export early, run a trial conversion and reconcile by department.
  • Unowned interfaces: cause silent CRM, OEM or accounting failures. Put a named business and technical owner on every integration.
  • Training without practice: produces workarounds and low adoption. Require role-based scenarios and champion-led exercises.
  • Premature cutover: turns open defects into operational outages. Enforce the readiness gate and reject critical discrepancies.
  • No post-launch governance: allows local fixes to fragment the system again. Review at 90 and 180 days and maintain the shared configuration library.

Frequently Asked Questions

How long does a multi-location DMS implementation take?

There is no dependable industry-wide duration. DMS Navigator describes an implementation expectation of around three months, but that is a provider-specific process description, not a universal timetable; data quality, integrations, store count and rollout strategy can make the schedule shorter or substantially longer.

Can we keep the old DMS running after launch?

Yes, if the transition plan defines it as read-only lookup or limits it to explicitly approved transactions. Set a freeze date, prevent duplicate entry, document the authoritative system for each record and test access before the new system opens.

What migration evidence should a controller require?

Require source-to-target counts, monetary and inventory reconciliations, samples of open deals and repair orders, historical-search tests, report comparisons and signed acceptance from business owners. Keep the extract version and reconciliation files with the project records.

Who should monitor integrations after go-live?

Assign both a business owner who understands the transaction and a technical owner who can inspect credentials, queues and payloads. Define alert thresholds, response times, retry procedures and the escalation contact for each interface.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How do we prevent standards from drifting after implementation?

Create a change-control board with representatives from shared functions and rooftops. Require impact assessment, testing, approval and documentation before a shared setting changes, and publish approved updates in the training and configuration libraries.
