Yes—an ERP can support AI agents after years of customization, but only if the company can establish one trusted version of its processes, rules and data. Bespoke code, duplicate workflows and legacy screens often hide which record is authoritative, so an agent may automate inconsistent answers or apply obsolete controls. The practical answer is selective standardization: remove workaround layers and make core data coherent, while preserving extensions that create measurable business advantage.

This is not a choice between “modernize everything” and “do nothing.” Leaders must compare the cost of cleaning the ERP core with the cost and safety limits of placing AI on top of inherited complexity, then sequence work where reliable context can produce business value.

Why does ERP customization make AI harder?

AI agents need a governed process definition and dependable records before they can make decisions or take action. Decades of custom code can split that context across programs, tables, interfaces and user-specific workarounds. The result is not merely a maintenance problem: it is uncertainty about which rule an agent should follow.

Fragmented data creates conflicting answers

A customer, supplier or inventory item may have different identifiers in separate plants or applications. Reports can apply different calculations to the same measure, while manual reconciliations live in spreadsheets outside the ERP. An agent that cannot establish the authoritative record must either guess, ask for human intervention or propagate the inconsistency at machine speed.

  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.

Hidden rules become a control risk

Custom workflows often encode approvals, exceptions and pricing logic in code that few current employees understand. When an agent calls a process without seeing those dependencies, it can bypass a segregation-of-duties check or select an obsolete exception. Mickey North Rizza of IDC describes this as a “black box” risk: custom code, bespoke workflows and legacy architecture obscure the single trustworthy process that agentic AI requires.

Every upgrade carries more technical debt

Point-to-point interfaces and modified vendor objects make upgrades slower and testing broader. Teams then defer upgrades, leaving the organization on older releases whose APIs, security controls and data models are less suitable for modern AI services. The debt compounds because each new extension must coexist with the old ones.

Which ERP processes should receive AI first?

Start where the process is repetitive, data-rich and governed by explicit policies. The strongest early candidates are finance close and reconciliation, procurement contract management, and supply-chain demand planning.

Finance close and reconciliation

Agents can match transactions, identify variances and prepare evidence for reviewers, but only when the chart of accounts, posting rules and close calendar are consistent. Standardizing duplicate accounts and approval paths usually delivers more value than adding a sophisticated model to unreconciled ledgers.

Procurement contract management

Contract agents can extract obligations, monitor renewal dates and compare invoices with negotiated terms. They need a common supplier master, a controlled repository and unambiguous authority for amendments. If local purchasing teams maintain separate terms or approval thresholds, the agent’s recommendations require manual rework.

Supply-chain demand planning

Forecasting improves when sales, inventory, lead-time and promotion data share definitions across plants and regions. Clean units of measure and a documented exception policy matter more than model complexity. A standardized planning process also lets planners see when an agent is operating outside an approved tolerance.

Should you remediate the ERP core or overlay AI on legacy systems?

Neither path is universally correct. Core remediation offers clearer data and safer automation but demands time and capital; an overlay can deliver a pilot sooner while inheriting the very complexity that limits scale. Evaluate both options against the same risks before funding either.

Decision axis Clean-core remediation AI overlay on a legacy ERP
Data consistency Redesigns master data and interfaces around a controlled model. Must reconcile conflicting records at runtime or through an added data layer.
Process-rule transparency Retires duplicate workflows and documents the retained exceptions. Leaves hidden rules in place; prompts and integrations must compensate.
Migration duration Longer upfront program, including code remediation and testing. Shorter pilot path, but each additional use case adds integration work.
Maintenance cost Reduces the number of bespoke objects that upgrades must protect. Preserves legacy support costs and adds agent, integration and monitoring costs.
Upgrade flexibility Closer alignment with supported vendor releases. Continued dependence on modified objects and fragile interfaces.
AI-agent safety Clearer permissions, data lineage and exception handling. Higher chance that an agent acts on stale or contradictory context.
Business differentiation Requires a deliberate decision about which extensions to retain. Can preserve every extension, including ones that no longer add value.
Risk of stranded AI investment Lower risk that a future migration duplicates or discards the pilot. Higher risk that an upgrade makes custom agents obsolete or requires a rebuild.

Scott Hicar, a fractional CIO, warns that AI investments have a short shelf life as models and platforms change. A one-off agent built tightly around a legacy system may not repay its cost before the company upgrades. Conversely, James Baker of Bain says organizations are not yet funding wholesale de-customization solely because of AI. The decision should therefore tie each remediation item to a measurable operating or control outcome, not to a blanket “standardize everything” mandate.

What do the current numbers say about customization and technical debt?

Recent surveys show both the scale of the problem and why executives hesitate to tackle it.

  • IDC reporting cited in 2025 found that 52% of organizations preferred a customized approach in late 2024; the share was 51% by August 2025. Customization remains a mainstream choice, not an edge case.
  • SAP HANA migrations averaged roughly 15 months in an IDC survey fielded in May 2025, before custom-code remediation. That figure describes a survey average, not a guaranteed schedule for a particular company.
  • The IDC CIO Sentiment Survey from April 2025 associated technical debt with 49% to 60% higher maintenance costs at large enterprises.
  • An IBM study reported in November 2025 estimated that unaddressed technical debt consumed 18% to 29% of AI implementation costs and extended a 30-month project to 36 months.
  • Bain’s AI-Enabled ERP X-Ray reported that 80% of ERP transformations miss their goals, underscoring the need for outcome metrics and disciplined scope.

These figures do not prove that every customized ERP should be replaced. They show why the debt must be measured: delay, rework and control exposure can be priced alongside migration spending.

How do you decide which customizations to keep?

Classify every extension by the business result it produces, the risk it introduces and the cost of replacing it with a standard capability. Keep a customization only when its advantage is defensible and its logic can be governed.

Keep genuine differentiators

A capability qualifies when it wins or protects revenue, enables a product or service competitors cannot easily copy, or meets a non-negotiable regulatory or operational requirement. Document its owner, inputs, decisions, outputs, controls and test cases so an agent can use it safely.

Retire convenience layers

Old reports, duplicate screens, local spreadsheets and interfaces created to compensate for a past limitation usually add little strategic value. Replace them with standard functionality or a governed extension, then delete the workaround rather than carrying it forward “just in case.”

Use a scoring gate

  • Value: What annual revenue, margin, cycle-time or risk outcome depends on this extension?
  • Uniqueness: Is the capability genuinely distinctive, or does it replicate a standard ERP feature?
  • Control: Can its rules, data lineage and permissions be explained to an auditor and an AI system?
  • Lifecycle: Will it survive the next supported release without expensive rework?
  • Replacement: Is a standard process acceptable with a quantified, documented trade-off?

Extensions that score low on value and uniqueness are prime retirement candidates. High-value extensions can remain, but they should be isolated behind documented APIs and included in automated regression tests.

What did Sunlight Group learn from its ERP transformation?

Sunlight Group Energy Storage Systems provides a useful selective-standardization example. Its legacy SAP environment was approaching end of support in 2027, while parallel systems across factories in Greece, Germany and the United States were expensive and fragile. The company moved to S/4HANA and standardized the core instead of reproducing every local variation.

Sunlight retained a variant configurator that automated complex B2B order entry because it was a genuine differentiator. It removed old screens and reports that had accumulated as a convenience layer. Angela Maragkopoulou, the company’s chief information and digital officer, said the simplified data model and embedded analytics made information consistent and trustworthy. She described standardization as “the price of admission to AI,” while cautioning that a clean foundation makes AI possible, not automatic.

The lesson is a governance rule, not a vendor-specific recipe: preserve the extension that creates measurable advantage, and remove the layers that merely preserve history. Sunlight’s later AI ambitions benefited from consistent data because the transformation had already clarified the operating model.

  1. Map the process, not just the applications. For each candidate use case, document the decision, source records, approvals, exceptions, service-level target and human owner. Mark every handoff to a spreadsheet or external system.
  2. Inventory custom objects and interfaces. Record code ownership, data dependencies, release compatibility, incident history and business value. Flag objects no one can explain; they require discovery before an agent touches them.
  3. Establish authoritative data. Choose the system of record for customers, suppliers, products, accounts and transactions. Define matching rules, stewardship responsibilities, retention and access policies.
  4. Segment extensions. Retain differentiators, replace convenience layers and quarantine undocumented code. Give each retained extension a supported interface and an owner accountable for its behavior.
  5. Set an agent safety envelope. Begin with read-only analysis or draft actions. Define allowed tools, data scopes, confidence thresholds, approval points, logging, rollback and a kill switch before granting write access.
  6. Pilot one measurable outcome. Choose a metric such as days to close, contract leakage identified or forecast-error reduction. Compare agent-assisted work with the existing baseline and include exception-handling time.
  7. Review economics at every release. Include remediation, integration, monitoring, training and future upgrade work in the business case. Stop a pilot that depends on undocumented rules or cannot show a control owner.

How can you estimate the cost of leaving technical debt in place?

Build a debt ledger tied to operating outcomes rather than a single code-count estimate. Add annual maintenance spend attributable to custom objects, hours lost to reconciliation, upgrade testing and downtime, external support, security remediation, and the expected rework for each AI use case. Then model the cost of delay: a project that expands from 30 to 36 months postpones benefits for half a year while the organization continues paying for the old process.

Use ranges instead of false precision. The IDC finding of 49%–60% higher maintenance costs and IBM’s 18%–29% share of AI implementation costs are enterprise-level indicators; your finance team should validate local baselines, labor rates and risk exposure. Include the probability that an overlay will be duplicated during a later ERP migration, because that is a form of stranded investment.

What are the strongest arguments against a clean-core program?

Critics point to recurring ERP upgrades, re-licensing and consulting expenses. Hicar argues that pressure to “clean” the core can serve a vendor revenue cycle and that a custom agent built on today’s legacy platform may become obsolete—or be replicated—when the enterprise eventually upgrades. Those concerns are legitimate when a migration has no business outcome, no retirement plan for old code or no funding for post-go-live adoption.

Mitigate the risk by separating mandatory remediation from optional redesign, negotiating a release strategy before committing, and requiring each workstream to show a control, cost or revenue benefit. An overlay can be rational when the process is isolated, the data is already reliable and the expected payoff arrives before a planned migration. It is a poor bargain when it merely automates contradictory rules.

How should governance change after the ERP is standardized?

AI readiness is an operating discipline, not a one-time migration milestone. Create a cross-functional review board with process owners, security, data stewardship, internal audit and architecture. Require an inventory entry for every agent, including its model, tools, data sources, permissions, evaluation set, owner and retirement date.

Monitor whether source data, policies and prompts change after release. Re-test agents when a retained customization or ERP upgrade changes a decision path. Keep humans accountable for financial postings, supplier commitments, safety decisions and other irreversible actions until evidence supports a narrower approval step. Standardized processes make this oversight possible because reviewers can see which rule and record produced an outcome.

The strategic choice is therefore selective standardization. A clean core removes ambiguity that agents cannot safely resolve, while carefully governed extensions preserve what differentiates the business. Companies that skip the distinction risk automating complexity; companies that make it can spend AI budgets on outcomes instead of compensating for their ERP’s history.

Frequently Asked Questions

Can standardization eliminate every custom ERP extension?

No. Some extensions encode products, services or compliance requirements that standard software cannot reproduce economically. The practical test is whether the capability has a measurable owner, documented rules, controlled interfaces and a maintenance case strong enough to justify keeping it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What should a board ask before approving an AI-enabled ERP program?

Ask which process outcome will improve, which records and rules the agent will rely on, who is accountable for errors, and what code will be retired. Also request a scenario showing the cost if the company later migrates and must rebuild the AI integration.

Can an organization pilot AI before completing a full ERP migration?

Yes, if the pilot uses a bounded, read-only process with reliable data and explicit human approval. Avoid write-enabled agents that depend on undocumented custom logic; their apparent speed can hide control failures and create rework when the core changes.

Who should own decisions about retained custom code?

The business process owner should make the value decision, with architecture validating lifecycle fit and security and audit validating controls. IT alone can identify technical risk, but it cannot determine whether an extension is a true competitive differentiator.
