There is no universal best observability platform for AI agents. The right choice depends on your agent framework, whether you need self-hosting, how deeply you must trace tools and handoffs, and whether your team can turn production failures into repeatable evaluations. LangSmith is the strongest starting point for LangChain or LangGraph teams; Langfuse and Phoenix are leading self-managed and OpenTelemetry-oriented choices; Braintrust suits evaluation-first programs; Datadog fits organizations that already standardize on its operations stack; and Helicone, Weave, and Portkey address narrower gateway or experiment-tracking needs.
A useful platform must show the complete execution path and semantic quality—not merely uptime, HTTP status codes, or model latency. An agent can return a successful HTTP response while selecting the wrong tool, violating a policy, or producing an answer a subject-matter expert rejects.

Traditional application monitoring asks whether a request succeeded and how long it took. Agent monitoring must also explain why the system produced its result and whether that result was correct. A single user request can trigger a planner, several model calls, retrieval, memory reads, external tools, retries, and a handoff to another agent. Flattening that activity into one log line removes the causal information needed to debug it.
LangChain describes the practical loop as tracing, review, evaluation, and a production change cycle. NVIDIA’s AI-Q documentation similarly describes tracing agent execution, language-model calls, tool invocations, and token usage. Phoenix documentation adds execution trees, per-call token usage and cost, latency, and tool-call inputs and results.

The minimum trace model
- Hierarchical spans: a root request containing planner, model, retrieval, memory, tool, retry, and handoff spans.
- Inputs and outputs: prompts, messages, retrieved context, tool arguments, tool results, final responses, and error details.
- Operational data: latency, retries, timeouts, status, token counts, model name, and estimated cost.
- Business metadata: workflow, feature, tenant, user segment, environment, release, and policy version so failures can be grouped by impact.
- Evaluation hooks: links from a production trace to a reviewed example, dataset row, evaluator version, and regression result.
Why request logs are insufficient
A request log may tell you that a response took 12 seconds and cost more than expected. It cannot tell you whether the delay came from retrieval, a tool retry, or an unnecessarily long reasoning path. It also cannot show that the final answer cited stale context or that a handoff dropped a safety instruction. For agents, trace depth is an actionability requirement, not a cosmetic feature.
Capabilities to compare before buying
Trace depth and failure grouping
Open a representative multi-step run and verify that every model call, retrieval operation, tool invocation, retry, and handoff appears in the correct parent-child relationship. Then check whether the platform can group recurring failures by tool, prompt version, model, customer, or release. A polished timeline that cannot isolate repeated causes will not shorten incident response.
Trace-to-evaluation workflow
The decisive workflow is turning a real production failure into a versioned dataset item, replaying it offline, and checking it in sampled online traffic after deployment. Look for dataset versioning, evaluator versioning, experiment comparison, and regression history. Without those links, teams fix one incident at a time and lose evidence about whether a change helped or merely moved the problem.
Human review
Domain experts should be able to annotate traces with structured labels such as factuality, policy compliance, tool correctness, and completeness. Those labels need an explicit route into datasets and evaluator calibration. If reviewers export examples to spreadsheets, the feedback loop is already broken.
Cost attribution
Request-level cost is only a starting point. Useful attribution follows tokens and model charges to a workflow, feature, customer segment, or model path. This requires consistent metadata on spans; no platform can infer a business owner from an unlabelled model call.
Deployment and data control
Compare SaaS, hybrid, and self-managed deployment; OpenTelemetry ingestion; redaction before export; retention controls; regional storage; access controls; and data export. A self-hosted option can improve control and portability, but your team assumes more responsibility for upgrades, scaling, backups, and evaluation infrastructure.

Dataset and judge management
Ask whether datasets are immutable or versioned, whether evaluator code and prompts are versioned, whether judge changes can be compared, and whether regression coverage is visible per release. A trace interface without durable evaluation history encourages anecdotal decisions.
Platform comparison
| Platform | Best fit | Core strengths | Important qualification | Deployment emphasis |
|---|---|---|---|---|
| LangSmith | LangChain or LangGraph teams | Integrated tracing, datasets, prompts, optimization, evaluations, annotation queues, and production issue discovery | Its deepest convenience comes when your application already uses the LangChain ecosystem, although it is positioned as framework-agnostic | Managed service with documented automatic tracing for LangChain and LangGraph applications |

Which platform fits your operating model?
Choose LangSmith for an integrated LangChain workflow
LangSmith is the most direct starting point when your agents use LangChain or LangGraph. The workflow connects automatic tracing with datasets, prompt optimization, evaluations, annotation queues, and production issue discovery. LangChain presents it as framework-agnostic while emphasizing an application-development lifecycle in which traces become reviewed examples and regression tests. Confirm that the integrations cover any non-LangChain services surrounding your agent.
Choose Langfuse when self-management is a primary requirement
Langfuse is an open-source, MIT-licensed option for teams that want to manage their own traces, prompts, datasets, and evaluations. It is attractive when data residency, network isolation, or portability outweighs the operational convenience of a hosted service. Budget for deployment, upgrades, storage, access control, backups, and on-call ownership; self-hosting is a control decision, not a zero-cost decision.
Choose Phoenix for local, OpenTelemetry-oriented work
Phoenix is designed for local tracing and evaluation and uses an OpenTelemetry-oriented approach. Its execution trees expose model calls, tools, token usage, latency, and tool inputs and results. It is useful for validating instrumentation during development and for teams that want open telemetry signals. Before standardizing on it for production, define retention, authentication, multi-tenant access, and how reviewed failures will be promoted into release gates.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Clear out junk files and repair common Windows errorsFree Scan →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Choose Arize AX for managed production evaluation
AX is the managed production path in the Arize offering. Its stated workflow connects span, trace, and session evaluations with failure discovery, datasets, experiments, and regression coverage. This is a strong fit when the evaluation lifecycle—not just a trace viewer—is the center of production operations. Verify ingestion, residency, and the exact evaluator controls required by your compliance program.
Choose Braintrust when quality work starts with datasets
Braintrust is oriented around datasets, experiments, scores, and evaluation runs. It suits teams that are still developing prompts and agent behaviors and want a disciplined way to compare versions. If your main incident questions involve infrastructure correlation, deep handoffs, or broad service maps, test those traces explicitly rather than assuming an eval-first product supplies full observability.

Choose Datadog when reducing tool sprawl matters
Datadog Agent Observability is compelling when APM, logs, infrastructure, security, and cost already live in the same platform. Correlating an agent span with database, network, and host telemetry can reduce context switching during incidents. The trade-off is that a general operations platform may not provide the same dataset, annotation, judge-calibration, or regression workflow as a purpose-built agent-evaluation product. Run both workflows in a proof of concept if quality review is mission-critical.
Choose Helicone for gateway-level visibility
Helicone focuses on request and session visibility, provider behavior, latency, usage, spend, caching, and routing. It can be a practical first layer for teams that need a gateway and straightforward cost monitoring. Verify whether nested tool calls, parallel branches, retries, and multi-agent handoffs remain visible for your specific architecture.

Choose Weave when experiment tracking is already standardized
Weights & Biases Weave is a natural candidate for organizations already using Weights & Biases for experiment tracking and model monitoring. Its documented role is trace logging and experiment tracking. Confirm how it handles production annotation, dataset promotion, evaluator versions, and retention before making it the system of record for agent quality.
Choose Portkey for routing, fallbacks, and guardrails
Portkey is centered on provider routing, fallbacks, guardrails, and request logs. It is useful when resilience and policy controls at the model gateway are the immediate priority. Treat it as a gateway-plus-observability choice and test whether its representation of nested agent execution is deep enough for debugging tool selection and handoffs.
A proof-of-concept workflow that reveals real differences
Do not select from screenshots. Use one representative agent, the same traffic sample, and the same failure cases in every candidate.
- Instrument one multi-step agent. Use OpenTelemetry or the vendor SDK. Include a planner, at least one model call, retrieval, a tool, a retry path, and any handoff used in production.
- Inspect the hierarchy. Confirm that parent-child relationships preserve model calls, retrieval, tool calls, retries, and handoffs. Check whether parallel branches are distinguishable and whether inputs and outputs are searchable.
- Attach operational and business metadata. Record model, prompt version, release, workflow, tenant or segment, environment, token counts, and estimated cost. Test filtering by each field.
- Promote real failures. Select incorrect answers, wrong tool choices, policy violations, and latency or cost incidents. Convert them into a versioned dataset without manually retyping the trace.
- Run offline and sampled online evaluations. Compare a baseline and a candidate release. Confirm that evaluator versions, scores, disagreement, and regression results remain available after the run.
- Use domain reviewers. Have experts annotate a sample with structured labels. Measure agreement between reviewers and automated judges rather than treating a single score as ground truth.
- Attribute spend. Report cost by workflow or customer segment, not only by individual model call. Verify that retries, fallback models, and parallel branches are included.
- Test data controls. Exercise redaction, retention deletion, export, regional storage, role-based access, and audit logs with realistic sensitive fields.
- Replay production-like traffic. Use the exact framework, language, traffic shape, concurrency, and deployment boundary you expect. A tool that works in a notebook may fail under asynchronous, high-volume, or private-network conditions.
Self-hosting, OpenTelemetry, and data governance
When self-hosting is worth the burden
Self-hosting is most defensible when traces contain regulated or strategically sensitive data, when residency rules restrict SaaS storage, or when you need network isolation and direct control of retention. Langfuse and Phoenix are the clearest self-managed or open-source options in this shortlist. You still need production-grade storage, authentication, encryption, backups, upgrade testing, and incident ownership.

What OpenTelemetry gives you
OpenTelemetry can reduce lock-in by standardizing how spans are emitted and routed. It also lets operational teams send the same signals to different backends during a proof of concept. Standardization does not guarantee semantic completeness: you must define attributes for prompts, tool arguments, retrieval context, token counts, cost, evaluator versions, and privacy classification.
Redaction and retention questions
- Are prompts, retrieved documents, tool arguments, and outputs redacted before leaving your network?
- Can retention differ by environment, tenant, or data classification?
- Can a privacy request remove all copies from traces, datasets, caches, and evaluation artifacts?
- Can you export raw spans and reviewed labels if you change vendors?
- Are regional processing and support boundaries explicit for your required geography?
Evaluating automated judges without overtrusting them
Automated judges are useful for scale, but their agreement with experts is imperfect and can vary from day to day. A Groundcover summary of the MT-Bench study reported that GPT-4 agreed with human annotators 85% of the time, while humans agreed with one another 81%. That is encouraging for assistance, not evidence that a judge can replace review in every domain.
The same guide reported a study of 152,380 data points in which concise answers reduced win probability by 63%, while factual wrongness reduced it by 13%. The result warns against using brevity as a universal quality proxy: a judge can reward or penalize style in ways that do not match your product objective.
Judge-Bench results summarized by Groundcover measured average Cohen’s kappa of 0.10–0.28 across 11 language models and 20 NLP datasets, concluding that language models were not yet ready to systematically replace human judges. Another result reported 10–15% day-to-day variation in the same evaluation; a three-judge cohort cut that variation by at least half. The year of that latter study was not stated in the cited guide, so treat the figure as contextual rather than universal.
A safer judge-calibration process
- Create a reference set with expert-written labels and explicit scoring rubrics.
- Use reference-guided grading so judges compare against accepted answers or required facts.
- Swap answer positions to detect positional bias in pairwise comparisons.
- Run multiple judges or a panel for high-impact decisions.
- Measure judge-versus-human agreement by category, not only as one overall number.
- Sample disagreements for human adjudication and add the resolved examples to the next dataset version.
Cost, ownership, and total effort
The available platform descriptions do not establish current prices, usage limits, or enterprise-contract terms, so obtain a quote for your region, retention period, event volume, and support tier. Compare total ownership rather than a headline subscription alone.
| Cost area | Questions to ask |
|---|---|
| Ingestion | Are charges based on spans, traces, tokens, seats, evaluations, or retained data? |
| Storage and retention | What happens when you keep full prompts, outputs, and tool payloads for months? |
| Evaluation | Are judge calls, dataset runs, experiments, and replays billed separately? |
| Self-hosting | Who pays for compute, databases, backups, upgrades, security reviews, and on-call coverage? |
| Migration | Can you export traces, datasets, labels, and evaluator history in a usable format? |
Common buying mistakes and how to avoid them
Choosing a trace viewer instead of a quality system
Fix this by requiring a demonstrated path from trace to reviewed dataset to regression result before procurement.
Best Value
Testing only a single model call
Use a workload with retrieval, tools, retries, parallel branches, and handoffs. Shallow tests hide the failures that make agent observability necessary.
Ignoring metadata design
Define workflow, release, tenant, feature, model, and policy attributes before instrumentation. Without them, cost and failure reports cannot answer who or what is affected.
Free tools Windows power users keep installed
One-click scans. No signup required.
Assuming self-hosted means maintenance-free
Assign owners for upgrades, backups, scaling, access control, and incident response. Include those hours in the decision.
Letting a single automated score gate releases
Calibrate judges against experts, use multiple judges for high-impact cases, and retain a human review path for disagreements and novel failures.
Practical decision rules

What to require in the contract and rollout plan
- A documented schema for model, tool, retrieval, memory, and handoff spans.
- Export of raw traces, datasets, labels, prompts, and evaluator versions.
- Deletion and retention controls that cover derived evaluation artifacts.
- Service-level commitments appropriate to incident response.
- Clear ownership for instrumentation libraries and schema changes.
- A pilot success threshold: for example, every sampled failure must be traceable to a causal span and convertible into a reproducible evaluation case.
The best platform is the one your team will still use after production behavior starts surprising you. Select for the complete loop—deep traces, expert review, repeatable evaluations, cost and policy attribution, and a controlled deployment model—not for the most attractive dashboard.
