AI infrastructure stocks sell or operate the computing capacity behind AI; AI software stocks sell applications, models, platforms, or services that use that capacity. The distinction is useful, but not a clean split: cloud providers can sell both, and infrastructure companies may offer software as part of a broader platform. For investors, the key question is not which label sounds more attractive. It is how a company earns revenue, what costs rise as it grows, and whether customer demand produces profitable returns on the investment required to serve it.

What the labels mean—and why they overlap

“AI infrastructure stock” and “AI software stock” are informal investing categories, not standardized industry classifications. Infrastructure generally means the components and services used to build, connect, and operate AI computing capacity: chips, systems, networking, storage, and data-center or cloud capacity. Software generally means applications, models, platforms, licenses, and services that help customers perform tasks with AI.

The boundary is porous. A cloud provider may sell computing capacity alongside software services. A hardware company may offer a platform that includes systems, networking, storage, and software rather than selling a chip in isolation. Microsoft describes its AI opportunity across applications, models, and infrastructure; NVIDIA describes its computing platform across multiple hardware and software layers. Treating either as a pure example of just one category can conceal how it actually makes money.

The distinction matters because the economic engines can differ. Infrastructure businesses must fund capacity and supporting systems before customers can use them. Software can be distributed to many customers without building a separate physical system for each one, but serving AI requests still consumes compute. Neither category is inherently more profitable: the outcome depends on investment, utilization, pricing, operating costs, and customer value.

How the business models compare

Dimension AI infrastructure businesses AI software businesses What to examine
What the customer buys Chips, systems, networking, storage, capacity, or a broader platform. Applications, models, cloud services, licenses, subscriptions, or usage-based services. Is the customer paying for equipment, access, capacity, a platform, or a business outcome?
How revenue may arrive Equipment and platform sales can be tied to customer buildouts and capacity cycles; a full-stack offering may also include software or services. Revenue can combine recurring licenses with cloud or AI consumption charges. What does the company disclose about recurring, transactional, and usage-based revenue?
Costs as demand grows Capacity, systems, and supporting infrastructure require investment and ongoing operating expense. Software delivery may be less equipment-intensive for the vendor, but inference can add marginal compute costs as usage increases. Which costs rise with each new customer or additional unit of usage?
What can affect margins How quickly deployed capacity is used, operating efficiency, and the cost of investment can influence returns. Serving costs, including AI compute, matter alongside customer value and willingness to pay. Are improvements in scale and efficiency outpacing the costs of growth?
Sources of competitive strength Hardware performance is complemented by software that helps customers use the hardware efficiently. Product usefulness, workflow integration, adoption, and cost relative to the outcome are relevant questions. What evidence supports continued customer use or an advantage over alternatives?
Central uncertainty Whether customer demand and productive use justify the capacity investment and operating costs. Whether adoption and customer payments cover inference and other delivery costs. Which disclosed revenue, utilization, margin, or retention measures would test the thesis?

This is a way to frame questions, not a prediction that one category will outperform. Some infrastructure sales are recurring or bundled with services, and software businesses can have substantial costs tied to usage. Examine the company’s actual disclosures rather than assuming its category determines its economics.

Infrastructure economics: capacity must earn its keep

An infrastructure provider commits resources to make computing capacity available. That can involve equipment and systems as well as the operating expense of running and supporting them. The commercial challenge is to bring capacity into service, attract enough customer demand, and use the deployed resources productively. A strong order book or fast-growing demand may indicate a market opportunity, but it does not by itself show that the capacity will earn an adequate return after investment and operating costs.

Utilization is one link in this chain: it describes how much deployed capacity is productively used. Software can affect that outcome, too. The OECD’s 2025 discussion of AI infrastructure explains that frameworks, libraries, drivers, and compilers help orchestrate and optimize GPUs. In other words, infrastructure performance is not only a hardware question; the software stack influences how effectively customers can use the hardware.

Microsoft’s fiscal 2026 annual report offers a company-specific example of the investment-and-use trade-off. Microsoft said continued AI infrastructure investment and growing AI product usage affected Microsoft Cloud gross margin, while efficiency gains partly offset those effects. This is an explanation of one company’s cloud results, not a universal pattern for every infrastructure business or a standalone measure of AI profitability.

Questions to ask about infrastructure exposure

  • What capacity is being sold? Distinguish component or system sales from cloud capacity and from a broader platform that bundles hardware, software, or services.
  • When does capacity become productive? Investment only supports revenue once the capacity is available and customers use it. The timing and pace matter when costs arrive before full use.
  • What evidence shows demand is converting into use? Look for company-disclosed revenue, capacity, utilization, or other operating measures, and understand precisely what each measure covers.
  • What is happening to the cost of serving demand? Compare the company’s explanation of investment and efficiency with the reported margin outcome; do not infer profitability from demand alone.
  • Does the business span other layers? A platform business may derive value from software and services as well as physical infrastructure, so a hardware-only description can be incomplete.

Software economics: distribution helps, but AI serving costs matter

Software has a different potential advantage: a product can often be made available to many customers without the vendor building a separate physical system for every customer. But that does not make every software business costless to scale. When a product uses a model to generate an answer, the provider must run inference—the process of using a trained model to produce outputs. As usage rises, the compute used to serve those requests can become a material marginal cost.

Microsoft’s fiscal 2026 annual report says inference is making marginal cost an important factor in software economics as usage scales. The company frames the customer-side calculation as the cost of tokens relative to the outcome delivered, using the phrase “cost-to-outcome” frontier. That is Microsoft’s terminology, not a standardized industry metric. The general analytical point is to ask whether customers consider the result valuable enough to pay for, and whether the provider can serve that use at a sustainable cost.

Consequently, revenue growth or rising adoption alone cannot establish that an AI software product has attractive unit economics. A product may gain users while also incurring higher costs to serve them. The relevant picture includes what customers pay, whether payment is tied to usage, what costs accompany that usage, and whether the company reports evidence that serving costs are being managed. The available company disclosures do not establish one universal software moat metric or a single margin threshold that answers those questions for every business.

Questions to ask about software exposure

  • How does the customer pay? Separate license or subscription revenue from consumption-based charges, and note when the company combines them.
  • Does revenue rise with usage? Usage-linked revenue can grow with adoption, but more activity may also require more inference compute.
  • What is the customer paying to accomplish? Consider the usefulness of the output or workflow, not just the number of users or requests.
  • What costs accompany an additional request? Look for company discussion of compute, inference, or service costs, and avoid assuming software margins are unaffected by product use.
  • What keeps customers engaged? Product usefulness and integration into workflows are relevant considerations, but claims of stickiness or an enduring advantage need supporting evidence.

Why the software and hardware layers depend on each other

It is tempting to treat infrastructure as the physical layer and software as a separate layer above it. In practice, software helps determine how effectively infrastructure can be used. The OECD identifies frameworks, libraries, drivers, and compilers as tools that orchestrate and optimize GPUs. This means the value a customer gets from hardware can depend in part on whether the software stack helps deliver performance and efficient utilization.

The relationship also runs in the other direction. AI software needs computing resources to train or serve models, and the cost and availability of those resources affect how the software can be delivered. A cloud or platform company that provides both capacity and software may capture revenue at more than one point in the chain, while also managing costs and investment across those activities. That broader scope makes a simple “infrastructure versus software” label less informative than the company’s segment definitions and disclosures.

NVIDIA’s fiscal 2026 annual report presents infrastructure in especially broad terms, describing compute as a productive asset that can generate intelligence, productivity, and revenue. That is the company’s framing of its platform economics, not an established outcome for every infrastructure investment. For an investor, the useful follow-up is whether customers use the capacity productively and whether the company’s reported economics support the value proposition.

How to read reported results without comparing unlike businesses

Financial figures can make the comparison more concrete, but only if their scope is clear. Microsoft’s fiscal 2026 annual report reported Microsoft Cloud revenue of $214.4 billion, growth of 41% in Azure and other cloud services, and a Microsoft Cloud gross-margin percentage of 66%. These are Microsoft Cloud and cloud-services measures, not results for a standalone AI software category or a pure-play infrastructure segment. They cannot be compared directly with NVIDIA’s total-company results as if the businesses or reported segments were equivalent.

Reported measure Fiscal year What it describes Interpretation limit
Microsoft Cloud revenue: $214.4 billion Fiscal 2026 Company-reported Microsoft Cloud revenue. Not revenue from a standalone AI software category.
Azure and other cloud services growth: 41% Fiscal 2026 Growth reported for Azure and other cloud services. Not a forecast or a sector-wide AI growth rate.
Microsoft Cloud gross-margin percentage: 66% Fiscal 2026 Gross-margin percentage for Microsoft Cloud. Not an AI-only margin or a pure-play infrastructure comparison.
Microsoft Cloud revenue: $168.9 billion, up 23% Fiscal 2025 Prior-year Microsoft Cloud revenue and reported growth. Historical company measure; do not treat it as the newer fiscal 2026 result.
Microsoft Cloud gross-margin percentage: 69% Fiscal 2025 Prior-year Microsoft Cloud gross-margin percentage. Not directly attributable to an AI-only business; the later report gives the fiscal 2026 measure.

The fiscal 2025 figures provide a prior-year reference, not a substitute for the later report. Microsoft’s fiscal 2025 annual report cited scaling AI infrastructure as one factor affecting margin; its fiscal 2026 report provides the later 66% figure and discusses the effects of infrastructure investment, usage, and efficiency. A gross-margin percentage is not the same as a return on invested capital, free cash flow, or a complete measure of shareholder returns.

Before drawing a conclusion from any company’s reported number, check the fiscal year, segment definition, whether the figure is company-wide or AI-specific, and whether it is an observed result or management commentary. Revenue growth, margin movements, and explanations for those movements answer different questions. The figures above do not establish whether a stock is attractively valued or predict future demand or returns.

A practical framework for comparing two stocks

Use the same sequence for each company, even if one appears to be infrastructure-focused and the other software-focused. This reduces the risk of comparing a growth headline from one business with a margin figure from a differently defined segment at another.

  1. Map what the company sells. Identify products and services by layer: components, systems, networking, storage, cloud capacity, platforms, models, applications, or licenses. Note bundled offerings and business lines that cross categories.
  2. Trace how customers pay. Determine whether revenue comes from equipment transactions, recurring access, usage, support, or a mix. Use the company’s own descriptions rather than assigning a revenue type based on its sector label.
  3. Identify the costs that scale. For infrastructure, consider investment and the expense of operating capacity. For AI software, consider inference and other delivery costs alongside product development and service costs where disclosed.
  4. Connect growth to economics. Ask whether reported demand or adoption is accompanied by productive capacity use, manageable serving costs, and the margin trend the company reports. Do not treat a single metric as a complete profitability test.
  5. Test the competitive explanation. For infrastructure, consider the hardware and enabling software together. For software, examine the usefulness of the product and its place in customer workflows. Separate evidence in filings from management’s descriptions of opportunity.
  6. Write down what would change your view. Identify observable disclosures—such as revenue, utilization, margins, or customer retention where available—that would support or challenge the business thesis. If a company does not report a measure, do not assume its value.

Common mistakes when comparing AI stocks

  • Forcing diversified companies into one bucket. Cloud providers and full-stack platform firms can participate in multiple layers. The label is a starting point, not a substitute for segment analysis.
  • Equating infrastructure demand with profitable infrastructure. Capacity must be funded and used; strong demand does not by itself show that investment costs are being recovered attractively.
  • Assuming software scales without additional cost. Inference can make serving costs rise with usage, so adoption is not enough to establish attractive economics.
  • Using revenue growth as a proxy for returns. Growth says little by itself about capital required, operating expense, free cash flow, or returns on invested capital.
  • Comparing different reporting scopes. A cloud segment, a company-wide result, and an AI-specific product line are not interchangeable measures.
  • Treating a company’s framing as a sector fact. Management commentary can explain how a company views its economics, but should remain attributed to that company.

What this comparison can—and cannot—tell you

The categories help organize the questions: infrastructure analysis focuses on the investment needed to make capacity available and the use and efficiency that support its economics; software analysis focuses on customer value, payment models, and delivery costs as usage grows. The layers are connected, and a diversified company can have both kinds of exposure.

This framework cannot determine which stock is the better investment. The cited company reports and OECD analysis explain business-model mechanisms and provide selected company figures; they do not establish standardized results across representative pure-play companies, settle valuation, or predict future demand, winners, or stock returns. A sound comparison requires company-specific disclosures and a clear distinction between reported results and expectations.
