To measure the business value of agentic AI in an Indian enterprise, treat it as an operating investment rather than a software demo. Establish a pre-agent baseline, track financial, operational and strategic outcomes, assign every implementation and oversight cost, and compare results with a credible control or phased rollout. Then subtract expected losses from errors, security incidents, privacy breaches, compliance failures and rework. This approach matters because Indian surveys show enthusiastic experimentation but limited scale: more than 80% of organisations were exploring autonomous agents in 2025, while only 10% reported enterprise-wide GenAI deployment. Reported ROI is encouraging, but it is self-reported and does not prove that agents caused the gains.
Why is measuring agentic AI value difficult in Indian enterprises?
Agentic systems can plan tasks, call tools, use enterprise data and act across workflows. Their value therefore appears in several places at once: fewer manual hours, faster decisions, better service, lower leakage, new revenue and resilience. A simple software-license-versus-savings calculation misses those effects and can also hide new costs created by human review, controls and failure recovery.

Adoption data illustrates the gap between interest and proven business impact. Deloitte India reported that more than 80% of Indian organisations were exploring autonomous agents in 2025, and 70% expressed a strong desire to use GenAI for automation. Yet an EY India survey published for Outlook 2026 found only 10% reporting enterprise-wide GenAI deployment. More than half of respondents said fewer than 10% of their GenAI pilots reached production. These figures describe survey populations and intentions, not a causal return from agents.
Independent, India-specific causal benchmarks for agentic-AI ROI are not established in the available evidence. Leaders should therefore publish the measurement design, baseline, comparison group and confidence limits alongside every ROI number.

What counts as business value from agentic AI?
Use a value tree with three layers. EY’s India ROI framework identifies five top-level dimensions: time savings, productivity gains, cost reduction, revenue growth and strategic differentiation. The dimensions should be translated into metrics owned by the process executive, finance and risk teams.
Direct financial value
- Capacity released: productive hours no longer required for the same workload. Convert only the portion that is actually redeployed or avoids hiring; do not treat every saved minute as cash.
- Avoided cost: lower overtime, outsourcing, rework, claims leakage or infrastructure expense that can be verified in the ledger.
- Incremental revenue: additional conversions, retained customers or products enabled by faster or more personalised service.
- Loss reduction: fewer payment errors, fraudulent transactions, stock-outs or missed service-level penalties.
Operating value
- Cycle time, throughput and first-contact resolution.
- Accuracy, defect rate, escalation rate and rework hours.
- Customer or employee satisfaction, measured with the same instrument before and after deployment.
- Service availability and the percentage of cases completed without human intervention.
Strategic value
Strategic differentiation includes launching a new product, entering a market faster, improving resilience to volume spikes or retaining scarce expertise. Assign an executive owner and a clear milestone to these benefits; otherwise they remain unpriced claims.
How do I establish a baseline before an agent pilot?
Define the decision the pilot will inform, then freeze a baseline period that represents normal work. The baseline must cover the same process, geography, product mix, seasonality and risk rules that will apply after launch.
- Specify the unit of work. Examples are a loan application, service ticket, purchase order or insurance claim. Record volume and the share of exceptional cases.
- Measure current performance. Capture median and 90th-percentile cycle time, throughput, error and rework rates, service-level attainment, conversion or loss rate, and human minutes per unit.
- Record fully loaded labour cost. Use the finance-approved cost of the people performing the work, including benefits and shifts. Separate capacity that can be redeployed from roles that cannot be removed.
- Document controls. Note approval steps, segregation of duties, data-residency requirements and any regulated decisions that cannot be delegated.
- Set a decision threshold. Agree in advance what benefit, reliability, unit cost and risk level would justify expansion, continuation or shutdown.
Keep the baseline data dictionary and query logic under change control. If the process mix changes, report the change rather than presenting the new mix as an agent effect.
How should an enterprise build an agentic-AI value tree?
Start with EY’s five dimensions, then map each to one board-level outcome and two or three operating metrics. A practical scorecard looks like this:

| Value dimension | Primary measures | Evidence needed |
|---|---|---|
| Time savings | Minutes per case; queue age; decision latency | System timestamps and sampled work logs |
| Productivity gains | Completed units per paid hour; capacity redeployed | Volume, staffing and quality records |
| Cost reduction | Cost per transaction; avoided overtime or outsourcing | General-ledger entries and workforce plans |
| Revenue growth | Conversion, retention, cross-sell or speed-to-market | Matched cohorts and attributed revenue |
| Strategic differentiation | New capability, resilience or market milestone | Product or risk milestone with an accountable owner |
Do not combine unlike benefits into a single percentage without showing the bridge from operational metric to rupee value. A 20% faster queue is not automatically a 20% cost reduction.
What costs must be included in agentic-AI ROI?
Count the entire lifecycle, not just model calls. EY reported that only 8% of Indian enterprises with GenAI in production could fully measure and allocate AI costs, which explains why many business cases look better than their operating reality.
| Cost category | What to allocate |
|---|---|
| Model and platform usage | API or model inference, seats, orchestration and observability charges |
| Technology | Cloud, storage, networking, compute, integration and backup capacity |
| Data | Preparation, labelling, cleansing, retrieval indexes, licences and retention |
| People | Engineering, product, security, legal, training, change management and human review |
| Operations | Monitoring, evaluation, incident response, vendor management and downtime |
| Failure handling | Rework, customer remediation, refunds, investigations and mandatory reporting |
Allocate shared costs by a transparent driver such as transactions, tokens, compute hours or review minutes. Reconcile the allocation to the ledger each month and distinguish one-time implementation cost from recurring run cost.
A basic business-case equation is: risk-adjusted net value = verified benefits − recurring and one-time costs − expected loss from adverse events. Divide net value by the investment base only after finance agrees on the denominator and period.
Which KPIs should an Indian enterprise track?
Use a balanced set rather than a single ROI figure. Every KPI needs an owner, data source, target, measurement window and a rule for excluding invalid or unsafe outputs.

- Autonomy: percentage of cases completed end-to-end, tool-call success, exception frequency and human-review minutes per case.
- Customer: satisfaction, retention, complaint rate and service-level attainment.
- Risk: policy violations, privacy events, security findings, harmful outputs, override rate and incidents per thousand transactions.
- Workforce: capacity redeployed, training completion, adoption and employee-reported workload.
Report distributions, not only averages. An agent that cuts average handling time while creating a dangerous long tail of failures is not delivering dependable value.
How can I prove that the agent caused the improvement?
Use a comparison design that separates agent effects from seasonality, staffing, pricing or process changes. The strongest practical options are:
- Matched control: keep similar teams, branches or queues on the existing process while another group uses the agent.
- Stepped rollout: introduce the agent to comparable units in stages, measuring each stage before the next begins.
- Historical comparison: use a stable pre-launch period only when volume, mix and policy have not materially changed.
- Holdout cases: randomly route eligible work to agent-assisted or human-only handling, with safety exclusions for regulated or high-risk decisions.
Pre-register the primary outcome, minimum sample, stopping rule and treatment of missing data. Publish confidence intervals and disclose process changes. If randomisation is impossible, use matched cohorts and label the result as an association rather than proof of causality.
What do current Indian surveys say about agentic-AI returns?
The following figures are reported or expected outcomes from named 2025–2026 surveys. They are useful for context, not promises for an individual enterprise.
| Finding | Interpretation |
|---|---|
| More than 80% exploring autonomous agents (Deloitte India, 2025) | Experimentation is widespread; it does not indicate production value. |
| Nearly 70% said AI integration met or exceeded ROI estimates (Deloitte India, 2025) | Self-reported expectation-versus-estimate result, not an audited causal return. |
| 15% average AI ROI in 2025; 31% expected within two years (SAP/Oxford Economics, 2025) | Survey averages and forecasts across AI investments, not agent-only results. |
| 7% expected ROI from agentic AI over the next two years (SAP/Oxford Economics, 2025) | An expectation that may differ from realised, risk-adjusted value. |
| 93% expecting positive AI returns within three years (SAP/Oxford Economics, 2025) | Confidence in future returns, not evidence that returns have occurred. |
| Only 10% reporting enterprise-wide GenAI deployment (EY India survey for Outlook 2026) | Shows the distance between pilots and broad operating adoption. |
| More than half reporting pilot-to-production conversion below 10% (EY India) | Scale gates and production readiness remain major constraints. |

How should risk and governance change the business case?
Governance is an economic input because one severe incident can erase months of measured savings. Estimate expected loss as the probability of an event multiplied by its financial consequence, then include prevention and response costs.
Nasscom identifies privacy and security as leading challenges to scaling agents. Deloitte India’s 2026 findings list security and compliance controls, data management, and scalable infrastructure among the leading enablement priorities. In that study, 68% prioritised security and compliance controls, 61% data storage and management, and 54% scalable infrastructure or compute. These are survey priorities, not a universal control checklist.
- Classify data and block unauthorised retrieval or tool actions.
- Log prompts, tool calls, approvals, model versions and outcomes for audit.
- Require human approval for irreversible, regulated or high-value actions.
- Test adversarial inputs, prompt injection, data leakage and failure recovery.
- Set rollback, kill-switch and customer-remediation procedures before launch.
Link each control to a measurable exposure: for example, approval coverage for high-risk transactions or mean time to revoke an agent credential.

Scale only after a sustained observation period shows that benefits, reliability, economics and controls hold under normal and peak conditions. Use a written gate with evidence attached.
- Benefit: the pre-agreed financial or operating target is met, with confidence limits.
- Reliability: quality and exception thresholds hold across important segments, not just the average case.
- Unit economics: recurring cost per transaction and human-review time are below the approved ceiling.
- Risk: privacy, security, compliance and incident-response tests pass.
- Operations: monitoring, ownership, support capacity and rollback are live.
- Workforce: affected teams are trained and released capacity has a documented use.
Stop or redesign the pilot when any non-negotiable safety threshold fails, even if headline savings are positive. A smaller, rules-based automation or human-plus-AI workflow may be the better option when autonomy adds risk without enough incremental value.

How should agentic AI be compared with other approaches?
Compare the same process against rules-based automation, conventional GenAI assistance and human-only work. Nasscom reports that many enterprises favour task-based agents and human-plus-AI collaboration, so autonomy and oversight should be explicit decision variables.
| Comparison axis | Question to answer |
|---|---|
| Task autonomy | Can the system plan and execute, or only suggest the next step? |
| Process coverage | What percentage of cases can each option handle safely? |
| Cycle time and quality | How do median, tail latency, error and rework compare? |
| Unit economics | What is the fully loaded cost per transaction, including review? |
| Implementation time | How long to integrate, validate and change existing controls? |
| Data sensitivity | What data leaves the controlled environment, and how is it retained? |
| Explainability | Can an auditor reconstruct why an action occurred? |
| Edge-case resilience | What happens when inputs are incomplete, adversarial or novel? |
| Regulatory exposure | Which approvals, records and human decisions remain mandatory? |
What commonly makes an ROI calculation unreliable?
- Counting all time saved as cash: verify redeployment, avoided hiring or actual budget reduction.
- Ignoring review work: measure approval minutes, escalations and rework after deployment.
- Using a moving baseline: lock definitions and disclose changes in volume or mix.
- Cherry-picking successful cases: report coverage, exclusions and failure tails.
- Leaving shared costs unallocated: assign platform, security and data costs to consuming processes.
- Publishing survey ROI as a guarantee: label expectations and self-reported outcomes clearly.
- Scaling before controls mature: make privacy, security and compliance gates equal to financial gates.
A monthly value review should reconcile operational metrics to finance, risk incidents and workforce data. Recalculate the business case when model prices, volumes, policies or process boundaries change.
Quick wins for a faster PC:
Scan for outdated or missing drivers - takes under a minuteDriver Scan →Repair Windows errors before they cause bigger problemsFix Now →What is the practical conclusion for Indian enterprise leaders?
Indian enterprises have strong momentum but a narrow proof base. Deloitte’s 2026 India findings report 40% significant or full AI usage versus about 28% globally, and 94% of respondents expect AI spending to increase over the next year. Spending intent does not remove the need for disciplined measurement.
The defensible path is to baseline one process, price the full lifecycle, use a comparison design, risk-adjust the result and scale only through explicit gates. Treat survey figures as context and your own controlled evidence as the basis for investment decisions.
Frequently Asked Questions
Can agentic AI have a negative ROI and still be worth continuing?
Yes, if the pilot is buying validated learning, risk reduction or a capability required for a near-term strategic milestone. Set a time and evidence limit for that option value; do not let “learning” justify indefinite losses.
What should a board dashboard show for an AI-agent program?
Show realised rupees, cost per transaction, quality and tail-risk metrics, control exceptions, pilot-to-production conversion, and the capacity actually redeployed. Include confidence ranges and a list of decisions requested from the board.

Is human-plus-AI collaboration usually safer than full autonomy?
It can be, especially for high-impact decisions, because a reviewer can catch ambiguous or irreversible actions. The trade-off is review cost and slower throughput, which must be measured as part of unit economics rather than assumed away.
