Measure communication first, not productivity. A credible workplace-gaming evaluation combines pre/post communication scales, a baseline measure of intergenerational climate, coded behavior during play, attendance and completion data, and interviews or focus groups. The primary outcomes should be whether people can talk more comfortably and competently across age groups. Productivity, retention and reduced isolation are later outcomes that require longer follow-up and different evidence.

Wong et al. put the logic clearly: “Given that the intervention was explicitly designed to structure and enhance intergenerational dialogue, this study focuses on proximal communication outcomes, specifically communication competence and communication satisfaction, as direct indicators of interaction quality.” A single escape-room win, a high completion rate or a post-event happiness score cannot establish that claim on its own.

What should a workplace gaming evaluation actually claim?

Write the claim before choosing the game or survey. A testable version is: “This mixed-age game will improve communication satisfaction and communication competence between generations.” An unsupported version is: “Gaming will eliminate ageism, fix collaboration and raise productivity.” The second statement bundles several outcomes at different levels and cannot be demonstrated by one session.

Use two outcome layers:

  • Proximal outcomes: satisfaction with conversations, perspective-taking, conversational flow, topic management, sensitivity to nonverbal cues, balanced participation and the amount or type of cross-age talk during play.
  • Distal outcomes: intergenerational climate, trust, mentoring, retention, productivity, absence, customer results or loneliness. These may matter, but they need a follow-up design lasting weeks or months and should not be inferred from an immediate post-game survey.

Social isolation is especially easy to overclaim. Wong et al. define it as “the objective absence or insufficiency of meaningful and sustained communication.” A two-hour activity can make a conversation easier; it cannot show that sustained communication has changed.

The workplace evidence is still limited. A Hong Kong mixed-age tabletop study provides a useful measurement model, a U.S. utility escape-room study shows that mixed-generation teams can perform worse rather than better, and a corporate learning-journey case reports strong completion but not a communication effect size. Treat these as complementary evidence, not as one universal “gaming works” result.

Which metrics and instruments should you use?

A defensible evaluation uses different instruments for the conversation, the team process and the wider workplace. Do not make one engagement question stand in for all three.

Layer Recommended measure When to collect it What it tells you
Communication satisfaction Selected Hecht Interpersonal Communication Satisfaction Inventory items Immediately before and after the session Whether conversations felt enjoyable, smooth and easy to enter
Communication competence Selected Interpersonal Communication Competence Scale (ICCS) items by Rubin and Martin Immediately before and after Perspective-taking, emotional awareness, topic management, flow and reading implicit cues
Organizational climate Workplace Intergenerational Climate Scale (WICS), or the earlier Workplace Intergenerational Atmosphere scale Baseline and several weeks after the intervention Stereotypes, affect, contact, inclusiveness and intention to retain different generations
In-game behavior Video or trained-observer event sampling During play Who speaks, who withdraws, turn-taking, biography-related talk, conflict and shared laughter

How to score communication satisfaction

Wong et al. used four conceptually relevant Hecht items on a six-point scale from 1 (“extremely disagree”) to 6 (“extremely agree”): “I felt I could talk about topic with the other person” (modified from “anything” to “topic”); “I am generally satisfied with the conversations”; “I enjoy the conversations”; and “These conversations flow smoothly.” Sum the items into a total score, use the same wording at both time points, and report the mean, standard deviation, confidence interval and change score.

For a simple pre/post analysis, use a paired t-test and Cohen’s d. Apply a Hedges correction when a subgroup has fewer than 20 participants. The Wong study treated 0.2 as a small effect, 0.5 as medium and 0.8 as large. If a participant misses either the baseline or post-test, report the missingness rather than silently replacing the score.

How to score communication competence

The six selected ICCS items use a four-point scale from 1 (“extremely disagree”) to 4 (“extremely agree”):

  1. I can put myself in others’ shoes.
  2. I do not know exactly what others are feeling.
  3. Other people think that I understand them.
  4. My conversations are characterized by smooth shifts from one topic to the next.
  5. I take charge of conversations I am in by negotiating what topics we talk about.
  6. In conversations, I perceive not only what others say but also what they do not say.

The second item is negatively phrased, so follow the scoring instructions for the version you administer and document any reverse coding. These items map to perspective-taking, emotional awareness, flow, topic negotiation and sensitivity to nonverbal communication. They measure perceived competence, not objective skill; pair them with behavior coding where possible.

Why WICS belongs at the climate level

The Workplace Intergenerational Climate Scale was designed to measure attitudes and perceptions about workers of different ages. The original instrument has 20 items across five subscales: lack of generational stereotypes, positive intergenerational affect, intergenerational contact, workplace generational inclusiveness and workplace intergenerational retention. A Spanish higher-education adaptation reduced it to 16 items and supported its structure with 1,116 university teachers.

Use WICS as a workplace pulse before the program and again weeks later. It is not a 20-minute “did you enjoy the game?” sheet. King’s earlier Workplace Intergenerational Atmosphere work connected the climate construct with mentoring, perceptions of older workers and job satisfaction, although validation across more industries and countries is still needed.

How do you measure what happens during the game?

Post-session surveys miss the interaction itself. Video recording, with informed consent and a clear retention policy, is the strongest option. If recording is not acceptable, use two trained observers and a structured event-sampling sheet.

Code at fixed intervals or whenever a defined event occurs:

  • Number and duration of turns by age group.
  • Direct questions and responses across generations.
  • Game-related talk versus biography- or experience-related talk.
  • Topic shifts, clarification requests and evidence of perspective-taking.
  • Interruptions, withdrawal, conflict, repair attempts and invitations to speak.
  • Shared laughter and other positive nonverbal signals.
  • Whether one age group controls decisions, clues or equipment.

Zahn et al. demonstrated why game mode must be recorded as a measurement variable. In a Swiss retirement-home field trial with 10 older participants and 30 sequences of 20 minutes, creative mode produced more verbal communication than cooperative mode (P=.04, Cohen’s f=0.611) and more biography-related communication (P=.03, r=0.707). Competitive mode produced more laughing together; the overall nonverbal difference was P=.02, Cohen’s f=0.758. Their conclusion was: “The results show that game mode can be an important factor for shaping the social interactions of players playing together. Compared with other modes, creative game modes can increase verbal communication. In contrast, competitive modes may stimulate more laughing together.”

These findings do not prove that a creative game is always superior. They show that “communication” has multiple forms. A competitive format may create warmth and shared humor while producing less personal disclosure. Pre-register which behavior matters for your intervention.

A 2025 sequential analysis of intergenerational digital-game-design collaboration offers another useful code. Higher-performing groups showed more balanced, direct exchanges; lower-performing groups showed digression and conflict-related withdrawal, particularly among older participants. Track power balance and withdrawal, not just the loudest speaker’s talk time.

Does the choice of game change the result?

Yes. Name the intervention precisely because tabletop dialogue, an escape-room simulation and a digital learning journey expose people to different tasks and social pressures.

Structured tabletop or card dialogue

These games provide prompts, cooperative missions, points, badges or leaderboards to make difficult topics easier to start. Wong et al. studied young adults aged 18–39, middle-aged adults aged 40–64 and older adults aged 65 or above in Hong Kong. Groups of three to five included at least one person from each age band.

Among 68 completers, communication satisfaction rose from a mean of 18.57 (SD 3.31) to 21.34 (SD 1.87), with a reported mean difference of −2.76 and 95% CI −3.66 to −1.87; the negative sign reflects baseline-minus-post scoring. The effect was Cohen’s d=0.745. Communication competence rose from 17.62 (SD 2.73) to 18.66 (SD 2.33), mean difference −1.04, 95% CI −1.71 to −0.37, with d=0.377. The middle-aged satisfaction subgroup effect was d=1.131, while the older-adult subgroup was the only competence group whose change reached statistical significance (mean difference −1.32).

The study enrolled 81 people, of whom 68 completed the intervention and evaluation, an 84% response rate. The final sample included 23 young, 14 middle-aged and 31 older participants; 52 of 68 (76.5%) joined qualitative sessions. Its planned minimum sample was 63 to detect a medium effect of 0.5 at alpha .05 and 80% power, assuming SD=1.

The mechanism was the structure of the prompts. One young participant said: “Sometimes, when talking to middle-aged and older individuals, you may not always know what to say. Not everyone is skilled in discussing various topics with others. On the contrary, this approach raises topics for conversation on which everyone can share their opinions. It’s not too tense, and it makes the conversation with them much easier.” An older participant explained: “The gamification provides a welcoming space to share personal matters (anonymously), which helps players to soothe and relax, especially on sensitive topics that might be difficult to bring up with friends, as you may be uncertain if the friend may spread the word unintentionally.”

Those results are promising for proximal communication, but the setting was a community healthy-aging intervention, not a corporate HR trial. The sample was 82.4% female, conversations were conducted in a specific cultural and language context, and participants were not necessarily coworkers.

Escape-room simulations

Richards, Becker and Stollings-Holder studied 60 employees—about 10% of a Southeastern U.S. utility workforce—in an escape-room exercise. Mixed-generation teams were less successful at problem-solving than same-generation teams. Some mixed teams received a 30-minute generational-diversity primer, but the primer did not change intergenerational team outcomes.

This is a critical warning: a game can expose communication friction rather than remove it. The study measured problem-solving success more directly than psychometric communication change. Use an escape room if you want to observe coordination under time pressure, but code clarification, listening, withdrawal and decision power instead of treating a win or loss as a communication score.

Digital corporate learning journeys

Sanofi’s “Jornada de Gerações” placed mixed-age teams of four into three themed games covering age prejudice, the benefits of collaboration and initiatives for employees aged 50 and over. Browser-based access was intended to reduce barriers for older and factory-based employees. Platform analytics and participant reflections produced a 96% completion rate.

Completion is an exposure and implementation result, not proof of improved communication. The authors explicitly call for mixed-method evaluations. If you run a similar learning journey, add the Hecht, ICCS and WICS measures and interview participants about specific conversations that changed.

How should you handle generational differences in gamification?

Do not ask only, “Do you like gamification?” Older employees may reject the word while accepting particular mechanics. Maxwell Foxman, a University of Oregon professor of media and game studies, noted that “Many older generations associate the word ‘game’ as being frivolous and not being associated with ‘real work.’” He suggested reframing a leaderboard as “competition” or a team challenge when that language is more credible to the audience.

A 2023 large-company study of 367 employees found statistically significant differences in acceptance: Generation Z participants aged 16–24 were 13% of the sample, Generation Y participants aged 25–40 were 49%, and Generation X participants over 40 were 38%; Generation Z reported enjoying gamification most. A separate 2023 motivation-gap survey reported that 42% of Boomers, 33% of Gen Xers and 45% of Millennials called gamification an effective motivator, compared with 57% of Gen Z. These are survey findings, not proof that one generation communicates better.

Measure each element separately:

  • Leaderboards and rankings.
  • Badges, points and streaks.
  • Physical or digital prizes.
  • Avatars and identity choices.
  • Team missions and cooperative goals.
  • Time limits, public scores and anonymous responses.

In the same motivation-gap data, 57% of Boomers and 64% of Gen Z rated leaderboards effective, while 63% of Boomers and 64% of Gen Z rated physical prizes effective. That overlap would disappear in a single “gamification” item. Foxman also argued that games can build “trust, social cohesion, and camaraderie”—soft skills that are especially relevant when colleagues return to shared workplaces—but those social outcomes still need direct measures.

What is a practical four-week evaluation protocol?

A short protocol can be rigorous without requiring a research department.

Week 1: define, sample and baseline

  1. Write one primary hypothesis. For example: “After the session, mixed-generation participants will report higher communication satisfaction and competence than at baseline.” Identify secondary outcomes separately.
  2. Choose the mode and freeze it. Label the activity creative, cooperative or competitive. Record whether it is tabletop, escape-room or digital.
  3. Assign comparison teams. Include mixed-generation teams and, where feasible, same-generation teams. If a diversity primer is offered, randomize or deliberately assign it and analyze it as a separate factor; do not assume a 30-minute briefing works.
  4. Collect baseline data. Administer the Hecht satisfaction items, ICCS competence items and WICS or WIA. Record age bands, role, tenure, location, language, prior relationships and attitudes toward “games” versus “friendly competition.”
  5. Set consent and privacy rules. Explain recording, anonymization, storage duration and who can see individual answers. Make a non-recorded option available.

Week 2: run the intervention and capture exposure

  1. Record attendance, team composition, start and finish times, missions completed and any technical barriers.
  2. Use video or trained observers to sample turns, cross-age questions, topic shifts, biography-related talk, laughter, interruptions and withdrawal.
  3. Note whether mechanics are actually used. A leaderboard that nobody checks is not an exposure to leaderboard competition.
  4. Keep the facilitation script consistent. Extra coaching for one team can become an unmeasured treatment difference.

Week 2 immediately after: repeat and explain

  1. Repeat the Hecht and ICCS items with the same response scales.
  2. Add implementation items such as fun, ease of joining the conversation, perceived encouragement of intergenerational communication, satisfaction with mission-card design and overall satisfaction. A 0–10 engagement item can identify very high engagement, but it is not a competence measure.
  3. Run 45–60-minute mixed or single-generation focus groups within about 10 days. Ask what made a conversation easier, who had difficulty entering, which mechanics felt respectful or childish, and whether the interaction would continue at work.
  4. Use two independent qualitative coders when possible. Agree on a codebook before resolving disagreements.

Weeks 3–4: analyze and follow up

  1. Report paired means, 95% confidence intervals, effect sizes and missing data.
  2. Show results by generation and team composition. Do not hide a null or negative subgroup behind the overall mean; in Wong et al., competence gains were statistically significant only among older adults.
  3. Compare coded behaviors with self-reports. A team can report high enjoyment while one age group speaks little.
  4. Repeat WICS or WIA several weeks later if the organizational claim is that the workplace climate changed.
  5. Pre-register any business outcomes such as retention or productivity and follow them for a period long enough to be plausible. A post-event score cannot establish causality.

How should you interpret completion, engagement and productivity data?

Completion tells you whether participants reached the end. Sanofi’s 96% completion is a useful implementation benchmark for a well-designed digital journey, not a communication win. Engagement ratings tell you whether participants were attentive or enthusiastic. Neither substitutes for a change in satisfaction, competence or observed interaction.

Operational leaderboard data also needs restraint. A 5 June 2026 vendor dataset described approximately 13,000 active boards from roughly 10,000 creators; 73% were a single ranked list, and only 17% of a September 2025 cohort still received score updates at week 12. This suggests many programs are event-shaped and lose activity quickly. It does not show that rankings improve cross-generational communication.

Productivity is a contextual outcome. A 2024 survey of 1,450 employees in U.S. and U.K. finance, technology and professional-services organizations found that 25% self-reported low productivity; employees whose managers were more than 12 years older were nearly 1.5 times as likely to report low productivity. In organizations with intergenerationally inclusive practices, 87% reported high productivity versus 58% without those practices. Gen Z low-productivity reports fell from 37% to 18%, and millennial reports from 30% to 13%.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Those figures concern inclusive management practices, not gaming. If a game is intended to improve business results, measure the proposed mechanism—similar voice in collaboration, ability to fit in, advancement on merit rather than age and easier manager-employee communication—alongside the game outcomes.

What common evaluation mistakes should you avoid?

  • Calling a smile-sheet result communication improvement. Fun and satisfaction are implementation checks. Repeat validated communication items to estimate change.
  • Treating mixed teams as automatically better. The utility escape-room study found the opposite for problem-solving, even with a short primer.
  • Using one generation as the “normal” group. Report age bands, team composition and unequal participation.
  • Making “gamification” the independent variable. Specify the mechanics and their intensity. Word choice itself can bias older respondents.
  • Using WICS immediately after play. Climate reflects repeated workplace experiences, not one event.
  • Generalizing community evidence to employers. Wong’s strong effects came from a Hong Kong healthy-aging game; Zahn’s behavioral findings came from a Swiss retirement home; neither is a corporate trial.
  • Calling an escape-room result a communication measure. Win/loss is primarily problem-solving performance unless communication behavior is coded.
  • Ignoring language, culture and prior relationships. Cantonese-speaking community participants, utility colleagues and factory workers using a browser-based journey face different interaction conditions.
  • Claiming a settled evidence base. No large, multi-firm randomized workplace trial was identified that combines WICS with Hecht and ICCS before and after a corporate game and follows communication for months.

What does a convincing result look like?

The strongest practical result is a consistent pattern: mixed-generation participants show a pre-registered improvement in Hecht satisfaction and ICCS competence; video or observer data show more balanced, direct exchanges and less withdrawal; interviews explain how the prompts enabled talk; and WICS scores improve at follow-up. A null result is also useful if it identifies a mechanic, team arrangement or facilitation choice that should change.

Interpret effect sizes with the setting attached. Wong et al. reported communication-satisfaction d=0.745 and competence d=0.377, but in a community dialogue intervention. Richards et al. found lower problem-solving success in intergenerational escape-room teams. Sanofi reported 96% completion with reflections, not a communication effect. These findings can coexist because they measure different outcomes under different conditions.

The correct conclusion is therefore narrow and actionable: a well-structured game may create a safer doorway into cross-age conversation, but the organization must measure who spoke, how the exchange felt, whether competence changed and whether the climate remains inclusive after the event.

Frequently Asked Questions

How large should a workplace gaming pilot be?

Use a sample large enough for the effect you want to detect and report subgroup sizes openly. Wong et al. planned for at least 63 participants for a medium effect, while the utility escape-room study used 60 employees; neither number guarantees adequate power for every industry or generation comparison.

Should participants be assigned to mixed-age or same-age teams?

Use both when feasible. Same-age teams provide a comparison for task difficulty and facilitation, while mixed-age teams test the communication claim; record whether participants already knew one another because familiarity can dominate age composition.

How long should follow-up last after the game?

Repeat communication items immediately to capture proximal change, then repeat the workplace-climate measure several weeks later. If the claim involves retention, productivity or reduced isolation, use a substantially longer follow-up and a comparison group.

Can anonymous game prompts improve sensitive conversations?

They can lower the social risk of introducing personal topics, as an older participant in Wong et al. described, but anonymity may also limit accountability and relationship continuity. Ask in interviews whether participants continued the conversation outside the game.
