Managed service providers can make money with AI in two practical ways: use it to deliver existing support more efficiently, and sell implementation, governance, security, automation, and ongoing management that customers cannot easily provide themselves. The opportunity is real but not automatic. Kaseya’s 2026 survey found that 48% of MSPs ranked AI and automation as their customers’ top need, yet only 13% reported meaningful revenue from those services. The strongest approach is to start with a measurable business process, set human-control boundaries, expose usage costs, and charge for an outcome or an operating responsibility rather than for vague “AI transformation.”
This guide lays out five monetization plays, the evidence behind them, pricing choices, proof-of-value metrics, and a practical way to decide which offer fits your MSP.

What does making money with AI mean for an MSP?
It means improving the economics of work you already perform or taking responsibility for AI-related work your clients need. Those are related but different businesses: internal automation can raise capacity and protect margins without appearing as a new line item, while external services create billable assessment, implementation, integration, governance, security, and operations work.
The gap between interest and revenue is important. In Kaseya’s survey of more than 1,000 MSPs worldwide, released April 14, 2026, 48% ranked AI and automation as the top client need for 2026, but only 13% said they were already generating meaningful revenue from those services. That is evidence of an opening in the market, not proof that every AI offer is profitable. Kaseya’s report also found that 53% were using AI to automate ticketing, patching, and monitoring.

| Signal | What it tells an MSP | Qualification |
|---|---|---|
| 48% call AI and automation the top client need | Buyer attention is high enough to justify structured discovery and pilots. | Kaseya survey, 2026; surveyed MSPs worldwide. |
| 13% report meaningful AI-service revenue | Most providers still need to turn interest into a repeatable commercial offer. | Kaseya survey response; not an audited market-revenue measure. |
| 53% automate ticketing, patching, or monitoring | Internal efficiency is a practical starting point before launching a standalone product. | Kaseya survey adoption data; no universal margin gain is established. |
As Kaseya Executive Vice President Dan Tomaszewski put it, “The strongest MSPs are tightening their operations, prioritizing efficiency and using data to clearly prove their value to customers.” That is a vendor executive’s view, so treat it as guidance rather than an independent finding.
Which five AI plays can an MSP sell or use right now?
1. Use AI internally to improve unit economics
The quickest financial return may come from applying AI and deterministic automation to work you already charge for: ticket triage, routine support responses, patching, monitoring, documentation, and reporting. If a technician can handle more endpoints at the same quality, you can improve response times, absorb growth, or delay proportional headcount increases.

The available survey reports directional adoption, not a universal return on investment. Establish your own baseline before changing a workflow:
- Average handling time and first-response time by ticket type.
- Escalation, reopen, and rework rates.
- Technician hours per endpoint or managed user.
- Cost per ticket and cost per endpoint.
- Customer-impact measures such as missed service-level targets.
Run the automation on a bounded class of work, sample outputs for accuracy, and compare the same measures after deployment. Keep a human approval step for actions that could interrupt service, alter security controls, or change customer data. This play protects gross margin even when the client never sees an “AI” line on an invoice.
2. Sell AI readiness, governance, and implementation
Many customers do not need another model demonstration; they need help selecting a useful process, preparing data, integrating systems, controlling access, and getting staff to adopt the result. KPMG’s Managed Services Outlook Survey 2026 identifies integration complexity, cross-functional data governance, long-term cost, and uncertain return on investment as deployment friction points. Its ranked capability areas include data insights and analytics, security and threat intelligence, automation and efficiency, cloud application optimization, and security monitoring and incident management. KPMG’s outlook draws on 1,224 senior leaders globally, including 304 US executives.
A sellable engagement can have four stages:
- Assessment: map candidate processes, data sensitivity, current tools, approval points, and a baseline cost or service measure.
- Roadmap: rank use cases by customer pain, repeatability, integration effort, governance burden, and measurable outcome.
- Implementation: configure integrations, permissions, data handling, prompts or rules, logging, and staff training.
- Governance handoff: document who can change the workflow, how exceptions are escalated, and when performance and costs are reviewed.
Price the scope around a defined process and deliverable. An open-ended promise to “transform the business with AI” is difficult to estimate, govern, or renew.

3. Operate AI-enabled workflows as a recurring managed service
Implementation creates a project; operations create recurring responsibility. An MSP can administer an AI-enabled workflow by monitoring performance and usage, maintaining integrations, reviewing access and data rules, handling exceptions, checking consumption costs, and adjusting automation as requirements change.
IDC describes platforms that automate monitoring, triage, root-cause analysis, and remediation within defined boundaries. KPMG likewise points to integration, governance, and long-term operating costs as buyer problems. IDC’s June 2026 analysis supports the idea that orchestration and ongoing management can be billable capabilities, but it does not establish a standard service price.
Define the recurring service in operational terms:
- Which systems and workflows are covered.
- What the automation may do without approval.
- Which events require a named human escalation.
- What service levels apply to failures or exceptions.
- How usage, latency, quality, and cost reports are delivered.
- How model, vendor, or integration changes are tested and approved.
Bounded automation is safer and easier to sell than a claim of universal autonomous agents. The contract should make the boundary visible to both the customer and the technicians operating it.
4. Attach AI security to established security and resilience services
As clients deploy AI tools, they need practical controls around identity, access, sensitive information, threat monitoring, incident response, and business continuity. Those needs fit naturally beside established managed security and backup or disaster-recovery services, giving an MSP a familiar commercial anchor.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsKaseya reported that 71% of surveyed MSPs saw year-over-year revenue growth in cybersecurity and 50% saw growth in business continuity and disaster recovery in its 2026 report. Those figures describe service-category growth; they do not prove AI caused it. OpenText Cybersecurity’s September 2025 survey of 1,019 MSP managers, executives, security professionals, and customer relationship managers in the United States, United Kingdom, and Canada reported customer preference for bundled security and found that fewer than half of surveyed MSPs had built or deployed AI cybersecurity agents for SMB customers. OpenText’s release is vendor-sponsored, so its geography and methodology matter.
Possible billable components include an AI-use policy, identity and permission review, monitoring for data leakage, incident playbooks for AI-enabled systems, and resilience testing. Sell these as controlled security outcomes, not as a guarantee that an AI system cannot be attacked.
5. Integrate tools and automate a client workflow around a measurable outcome
The opportunity is often in the handoffs between systems rather than in reselling a license. An MSP can connect service-desk, reporting, document, cloud, or back-office tools; clean up data; automate appropriate steps; and operate the resulting process.

OpenText reports that integration across tools was the top stated priority among MSPs developing new services. KPMG’s capability findings support analytics, automation, cloud optimization, and security as demand areas. Begin discovery with the work, not the model:
- Document the current process, systems, inputs, approvals, and failure points.
- Choose one outcome, such as shorter reporting time, fewer manual handoffs, or faster triage.
- Classify the data and set retention, access, and human-review requirements.
- Estimate integration effort and variable usage cost before promising a price.
- Pilot with a rollback path and a clear owner for exceptions.
Compare candidate workflows on customer pain and willingness to pay, repeatability across accounts, data readiness, security burden, delivery skills, recurring-service potential, outcome attribution, and variable AI cost. A technically impressive workflow that cannot be measured or repeated is a poor MSP product.
How should an MSP choose which AI opportunity to pursue?
Score each idea against the same commercial and operational criteria instead of choosing the most fashionable use case.
| Decision test | Questions to answer | Warning sign |
|---|---|---|
| Customer value | What costly delay, risk, or labor does this remove? | The buyer likes the demo but cannot name a business result. |
| Repeatability | Can the workflow be standardized across several accounts? | Every deployment requires bespoke engineering. |
| Data and integration readiness | Are inputs reliable and APIs or connectors available? | Manual cleanup dominates the project. |
| Governance and security | Who approves actions and handles sensitive data? | No owner exists for an unsafe or incorrect output. |
| Recurring scope | What must be monitored, tuned, reported, or supported each month? | The service ends when the initial configuration is complete. |
| Attribution and cost | Can the baseline and variable usage be measured? | You cannot explain either savings or the AI bill. |
How should MSPs price AI services when the market has no standard?
There is no universal AI-MSP price in the available evidence. IDC reported that 55% of surveyed IT buyers expected AI-powered managed services to cost more than traditional providers, while 37% expected prices to fall. The split reflects two real forces: new governance and orchestration can justify a premium, while automation can lower the cost of each unit of work.
Amar Aswatha, a senior vice-president at CGI, describes outcome, consumption, and gain-sharing models as having different trade-offs. His TechRadar Pro analysis notes that outcome attribution and unpredictable chained usage complicate pricing. That is expert opinion, not settled market consensus.

Evaluate three structures against the workflow:
- Fixed base fee: predictable revenue for defined administration, support, and governance.
- Consumption component: passes through or shares variable model, data, or transaction costs.
- Outcome incentive: adds a bonus or credit when an agreed result is measurable and attributable.
A hybrid can combine all three, but only when the baseline, measurement window, usage limits, and attribution rules are written down. Disclose cost drivers and set a review date so a successful workflow does not silently become unprofitable as usage grows.

How do you prove value without overpromising?
Use a short, controlled pilot with a before-and-after measurement plan. Select a process with enough volume to produce a signal, but keep the action boundary narrow enough for human review.
- Record the baseline: volume, handling time, labor cost, error or rework rate, response time, and customer-impact measure.
- Define the guardrails: permitted data, approved systems, disallowed actions, escalation contacts, and rollback method.
- Run the pilot: sample outputs, log exceptions, and compare quality with the existing process.
- Calculate the economics: include implementation labor, monitoring, training, integration maintenance, and variable usage costs.
- Decide the next step: stop, revise, expand to another process, or convert to a recurring service with explicit responsibilities.
Do not turn a directional survey statistic into a promise to your customer. Your own measured change in cost, speed, quality, or risk is the evidence that supports renewal.
What can an MSP do in its first 90 days?
Days 1–30: inventory and select
List repetitive internal and client-facing work, identify data classifications and system owners, and interview customers about delays, reporting burdens, integration gaps, and security concerns. Select one internal efficiency pilot and one client-facing discovery offer; avoid launching five untested packages at once.
Days 31–60: build controls and a pilot
Document the baseline, configure the smallest useful workflow, test permissions and failure handling, and train the people who approve or escalate actions. Set a usage budget and a rollback procedure before production access.
Days 61–90: measure and package
Review the measured result with the customer, separate one-time implementation work from recurring operations, and write a service description with scope, service levels, escalation, reporting, and cost treatment. Use the result to decide whether the workflow is repeatable enough for other accounts.
What does the current evidence actually prove?
The surveys show strong demand signals and active experimentation, not audited profit margins for any of the five plays. Kaseya’s figures come from more than 1,000 MSPs worldwide. KPMG’s outlook covers 1,224 senior leaders globally. OpenText’s sample is limited to the United States, United Kingdom, and Canada, and IDC’s June 2026 article does not provide complete survey methodology in the accessible text. A UK government-commissioned 2025 market study provides UK sector context rather than global AI-monetization evidence. The UK study should therefore not be used to generalize worldwide pricing or adoption.

The defensible conclusion is narrower: customers are asking for AI-related capability, many MSPs are already automating portions of delivery, and buyers need help with integration, governance, security, operating cost, and proof of value. An MSP earns reliably when it turns one of those needs into a bounded, measurable service with an owner and a renewal reason.
Frequently Asked Questions
Can a small MSP start selling AI services without building its own model?
Yes. Start by managing a defined customer workflow, integration, policy, or reporting process and use approved third-party capabilities under your own operating controls. Your differentiator is reliable delivery, security, escalation, and measurement rather than ownership of a foundation model.
What should an AI-MSP contract say about client data?
Specify permitted data types, retention and deletion, access roles, logging, subcontractors, incident notification, and whether customer content may be used for provider training. Add a change-control process for model or connector updates so a silent upstream change does not alter the agreed service.
How often should a managed AI workflow be reviewed?
Set the cadence according to risk and usage: high-impact workflows may need monthly performance and access reviews, while lower-risk reporting automations can use a quarterly business review. Trigger an earlier review after a material error, data-policy change, or unexpected consumption spike.
Which staff skills are most important for an MSP AI offer?
Prioritize process analysis, integration and cloud administration, identity and security controls, data governance, and service-management discipline. Model experimentation helps, but customers pay for a workflow that remains reliable, explainable, and supportable after launch.
