Passing separate readiness checks does not prove that a complete checkout can keep working when Black Friday traffic hits. Authorization, fraud screening, checkout, databases, networks and other services may share capacity or depend on one another; under concurrent load, a bottleneck or failure in one part can disrupt the whole payment path. That is a risk to test for, not a rule that every platform will fail.
Why green checks can miss a production failure
A component can work in isolation and still become a bottleneck when the full transaction path is busy. A payment may need to pass through checkout, fraud controls, a gateway or processor, a card network and an issuer, while drawing on shared application servers, databases or other infrastructure. A readiness check that exercises only one service, or tests components separately, may not reveal how those dependencies behave together.

The exact-title argument appeared in a Tiatra opinion article, whose incident anecdotes were not independently verified in the available material. The broader operational point is worth treating as a planning lens: readiness should connect capacity, risk scenarios, load testing, change controls, monitoring and recovery, rather than treating each green check as proof of end-to-end resilience.

A failure can originate before or after a payment provider receives a transaction. Stripe’s payment-failover explainer identifies several possible causes:

- With Square Terminal, you can ring up sales, accept payments, and print receipts, all with one device. Use it at the counter or ring up customers anywhere in your store.
- Accept all major credit and debit cards and pay one low rate with no hidden fees and no long-term contracts.
- Process chip cards in just two seconds.
- Get your money as soon as the next business day.
- Use it cordlessly with the built-in battery, designed to last all day.
- Processor, gateway or acquiring-path outage: the primary route may become unhealthy.
- Network or issuer issue: a card network or issuing bank may be unavailable or slow to respond.
- Latency and timeouts: a request may take too long even when a service has not fully failed.
- Configuration problem: a change or incorrect setting can prevent otherwise available services from working together.
- Capacity limit or single point of failure: one constrained or non-redundant dependency can affect the wider checkout.
These failure modes are not interchangeable. A processor outage may call for routing new transactions elsewhere; a slow internal dependency may require fixing a capacity or latency bottleneck; a configuration error may need a rollback. The response should match the observed failure rather than assume every decline means the processor is down.
What a stronger readiness plan connects
Shopify’s account of its own 2025 BFCM preparation describes capacity planning based on historical traffic and merchant growth, infrastructure planning, risk assessments that produced game-day scenarios, and repeated simulated traffic. Its simulations targeted 150% of the prior year’s BFCM load. That is Shopify’s reported target for its own platform, not a universal safety threshold for other businesses.

- Use the, easy-to-use, and customizable POS to get started.
- Accept contactless payments, chip cards, Apple Pay, and Google Pay from anywhere, with improved connectivity, extended battery life, and enhanced security. Pay one low rate for every tap or dip.
- No long-term commitments or contracts, no monthly fees- and with offline payments, keep taking payments for up to 24 hours.
- Safely and securely accepts payments anywhere. Plus, get data security, 24/7 fraud prevention, and payment-dispute management at no extra cost.
- Use the, easy-to-use, and customizable POS to get started.
Shopify also says preparation began in March, included a multi-region strategy, and used simulations to address bottlenecks involving Kafka, memory and timeouts. The useful lesson is not to copy a particular calendar or target, but to translate business forecasts and known dependencies into scenarios that exercise the system as it will actually be used.

Failure scenarios and payment compatibility
Stripe describes failover as switching new transactions to a backup processor, gateway or acquiring path when the primary route is unhealthy. It is a design choice, not simply an enabled checkbox: the alternate route must support the payment methods, currencies, compliance rules and fraud controls the business needs. Rehearse relevant processor, network, timeout, configuration and capacity failures, and verify what the system does with transactions already in flight.
Change controls and people on call
Checkout.com describes heightened change review during peak periods, monitoring of payment volumes and internal request latency, checks on CPU, memory and service health, communication with external partners, fallback solutions and additional engineers available for peak support. These are the provider’s descriptions of its own practices, not an independent audit. For any business, the operational question is whether someone can identify an emerging failure, make an authorized decision and execute a safe recovery when normal traffic is at its highest.

How to tell a component test from an end-to-end test
| Readiness area | A component-level check may show | An end-to-end exercise should establish |
|---|---|---|
| Capacity and headroom | A service responds under a selected load. | Forecast assumptions, growth and realistic concurrency have been modeled across shared dependencies. |
| Shared dependencies | Individual services pass their own checks. | Checkout, authorization, fraud and relevant shared infrastructure are exercised together. This addresses the risk raised by the Tiatra opinion article; its incident anecdotes were not independently verified. |
| Failure coverage | A backup route exists or a provider appears healthy. | Specific failures are rehearsed, and the alternate route preserves needed payment-method, currency, compliance and fraud requirements. |
| Observability and response | A single success metric is green. | Teams can see payment volume, latency, resource saturation and service health, and know how to escalate and respond. |
| Change and recovery | Deployments and fallback mechanisms are documented. | Peak-period review safeguards, recovery paths and post-incident review have been exercised. |
What high-volume performance figures do—and do not—prove
Scale and uptime figures show what a provider reports about its own platform during a specific period. They can provide context, but they do not prove that another merchant’s integration, risk controls, infrastructure or recovery plan is ready.

- Shopify Engineering reported that during 2024 BFCM Shopify handled 284 million edge requests per minute and 80 million app-server requests per minute, with 12 TB per minute of data throughput on Black Friday. These are Shopify-reported platform figures, published in its 2025 readiness article.
- Stripe reported more than 578 million transactions and more than $40 billion in payment volume during BFCM 2025, and more than 99.9999% API uptime for that period. These are Stripe’s self-reported figures.
- An AWS re:Post case study quotes Stripe Head of Core Infrastructure Abhisek Chatterjee on BFCM 2024: “During the four days of BFCM 2024, Stripe processed over 465 million transactions totaling more than $31 billion in payment volume. Our APIs maintained greater than 99.9999% uptime throughout the entire period.” This is a statement attributed to Chatterjee in an AWS case study, not an independent comparative reliability assessment.
Transaction volume, payment volume and API uptime measure different things. None establishes that every merchant’s checkout path will succeed under that merchant’s own traffic, configuration and dependencies.

Questions to answer before the sale begins
- What demand assumptions shaped the load test, and did it exercise the relevant transaction mix at realistic concurrency?
- Which services, databases, networks and other dependencies are shared by checkout, fraud and authorization?
- What signals trigger a failover, who can authorize it, and how are in-flight transactions handled safely?
- Does the backup route support the payment methods, currencies, compliance requirements and fraud controls that matter to the business?
- Can the on-call team see payment volume, request latency, CPU and memory pressure, and service health in time to act?
- What changes are restricted or reviewed more closely during peak periods, and how can a change be rolled back?
- After an incident or failover, how will the team review what happened and adjust the scenarios?
AWS’s case study describes Stripe contingency work that included service-quota reviews, multi-region database replication and Route 53 DNS failover. It is a vendor case study, not independent verification of comparative reliability, but it illustrates why recovery planning can involve infrastructure and capacity limits beyond the payment API itself.
Readiness is an end-to-end property
A passing test is evidence about what it actually exercised—not a guarantee about the entire payment system. The practical standard is to connect a realistic capacity model with integrated failure scenarios, useful operational signals, controlled peak-period changes and a recovery path that has been rehearsed. Company-reported scale figures can offer context; your own system’s dependencies and response plan determine whether those checks are meaningful for your checkout.
