Start a coordinated handoff between HR, identity administrators, CRM owners, IT, and the managers taking responsibility for the work. Inventory every account, lead, opportunity, case, activity, approval, automation, integration, mailbox, file, and device tied to each departing person; assign new owners; repair routing and scheduled processes; then revoke sign-in at the approved departure time and preserve records that must remain available.
User access and record ownership are different controls in many systems. Removing login access can leave customer records assigned to a departed employee, while deleting an identity too early can break forwarding, shared mailboxes, scheduled messages, dashboards, or integrations. The safe sequence is therefore inventory, assign, repair, preserve, disable, verify.

Use a controlled offboarding sequence
A layoff handoff is an operational change, not a single button press. Nominate one coordinator and give each workstream a named owner. HR should provide the approved departure time and any restrictions; identity and IT administrators control sign-in, devices, and connected applications; CRM administrators move records and repair configuration; sales and support leaders accept accountability for customer work.
- Open an incident or change record. Record the affected user, manager, departure deadline, systems in scope, and approvers. Keep the record restricted to people who need employment information.
- Freeze the scope before changing anything. Export or report the user’s owned records, open activities, approvals, scheduled jobs, dashboards, queues, groups, integrations, and customer communications. Capture record IDs and current owners so every change can be reconciled.
- Assign interim and permanent owners. Give each open account, lead, opportunity, case, task, approval, and conversation a real person or queue. An interim owner prevents work from stopping while the long-term territory or staffing decision is made.
- Repair dependencies. Change assignment rules, auto-responses, workflow or default users, approval steps, dashboard running users, scheduled jobs, integrations, and notification recipients that reference the departing identity.
- Preserve information and revoke access. Save required mail, files, customer history, and legal-hold material. Disable sign-in at the approved time, revoke sessions and tokens, handle managed devices, and delete an account only after retention and dependency checks.
- Validate with sales and support. Sample transferred records, test queue routing and alerts, simulate an inbound request, and review failed jobs and integration logs.
Keep an audit trail of who approved each transfer, when it occurred, and what was intentionally left unchanged. Vendor interfaces and behavior change, so confirm the current instructions for your edition before a bulk transfer or account deletion.

Build a departure inventory before touching the account
Ask the manager and system owners to review the same checklist. A person may own work in several applications even when the company thinks of them as a CRM user.
Customer and revenue work
- Accounts, contacts, leads, opportunities, quotes, renewals, forecasts, and territory assignments.
- Support cases, escalations, service-level timers, queues, open tasks, callbacks, and customer promises.
- Meetings, email threads, notes, attachments, call recordings, forms, and chat conversations.
- Approvals awaiting the user, approval delegates, and records whose next step depends on that approval.
Configuration and automation
- Lead assignment and case-routing rules, auto-response rules, workflow defaults, approval rules, and notification recipients.
- Dashboards and reports that run under the user’s identity, scheduled reports, scheduled jobs, imports, exports, and data-loader credentials.
- Webhooks, API keys, OAuth applications, telephony, marketing automation, calendar connections, and service accounts.
- Groups, queues, territories, account or opportunity teams, shared templates, knowledge content, and customer-facing scheduling pages.
Identity, files, and hardware
- Corporate identity account, recovery email and phone, security keys, app passwords, sign-in cookies, OAuth grants, and active sessions.
- Mailbox, calendar, OneDrive or other cloud files, shared drives, local files, and records subject to a legal hold or retention policy.
- Managed laptops, phones, tablets, authenticator devices, and browser profiles.
Use a spreadsheet or ticket with one row per dependency. Include the current owner, proposed owner or queue, due time, approver, transfer method, and validation result. This turns an ambiguous handoff into a finite set of checks.
Assign customer work with explicit accountability
Do not route everything to a generic administrator. Match work to the team that can act on it and document exceptions.
| Work item | Handoff decision | Verification |
|---|---|---|
| Active account or opportunity | Name a salesperson or account team; preserve territory and forecast context. | New owner can open the record, see related activities, and is included in alerts and reports. |
| Open lead | Apply the current territory or campaign rule, then assign a person or queue. | Create or simulate a lead and confirm it routes to the intended destination. |
| Support case or escalation | Assign a staffed queue or named agent with a backup and escalation path. | Check status, SLA timer, notifications, and next customer response date. |
| Approval in progress | Replace the approver or follow the documented delegation process. | Submit a safe test approval and confirm the new approver receives it. |
| Scheduled communication | Move ownership or reschedule under a service account or surviving user. | Confirm sender identity, logging, unsubscribe behavior, and delivery monitoring. |
For high-value customers, tell the account team what changed and who is now accountable. A short, factual message is safer than allowing a customer to discover an unanswered mailbox or a missed renewal.
Coordinate access removal with the handoff
Identity removal should happen at the approved departure time, not when the first transfer task is convenient. Before blocking sign-in, make sure administrators have the access needed to complete transfers and preserve data. If a platform prevents deactivation because of a dependency, use its temporary lock or freeze control where available while the dependency is repaired.

Separate four decisions
- Block sign-in: stops interactive access.
- Revoke sessions and tokens: closes existing browser sessions and connected applications.
- Transfer ownership: makes another person or queue responsible for records.
- Delete the identity: removes the account only after data, forwarding, device, retention, and integration checks.
Record timestamps for each decision. A user can be unable to log in while still appearing as the owner of historical or open records, and an identity can remain necessary for a mailbox, scheduled process, or integration even after human access is blocked.
Salesforce: deactivate access, then transfer ownership
Salesforce treats login access and record ownership as separate. Deactivating a user prevents login and preserves historical activities and records; it does not transfer accounts, leads, opportunities, cases, or other records. The departed user can remain the owner until an administrator performs a transfer.
Salesforce sequence
- Run an ownership report for accounts, contacts, leads, opportunities, cases, activities, queues, and custom objects used by your organization.
- Inspect dependencies named in Salesforce Help’s User Offboarding Checklist, published July 7, 2026: lead assignment rules, auto-response rules, default workflow users, dashboard running users, scheduled jobs, and ownership of accounts, leads, and cases.
- Assign replacement owners and review account teams, opportunity teams, sharing rules, and approval assignments.
- Use Mass Transfer Records for supported record types and associated items. The interface handles up to 250 records at a time, so plan multiple batches or another supported method for larger populations.
- Inspect access after each batch. Transfer options can change team membership and sharing, and a new owner may not automatically receive the same visibility as the former owner.
- Freeze the user if a dependency prevents deactivation, make the required configuration changes, then deactivate the user at the approved time. Do not delete the user merely to remove login access.
After transfer, open sample records as the new owner and as a support supervisor. Check open activities, files, account and opportunity teams, dashboards, scheduled jobs, and integration logs. A successful ownership report is not proof that routing and visibility still work.
Microsoft 365: preserve mail and files before deletion
Microsoft’s former-employee process covers blocking sign-in, saving mailbox data, handling devices, and granting appropriate access to OneDrive and Outlook information. Decide what must be retained and who needs access before deleting the account.
Recommended order
- Block sign-in and invalidate active sessions at the approved departure time.
- Secure and recover managed devices according to your organization’s device procedure.
- Preserve mailbox contents, calendar information, and OneDrive data required for customer continuity, retention, or a legal hold.
- Grant the approved manager or delegate access to the retained Outlook and OneDrive information, using least privilege.
- Review forwarding, shared-mailbox conversion, aliases, transport rules, applications, and scheduled processes.
- Delete the account only after those checks and the organization’s retention process are complete.
Microsoft specifically warns against deleting an account that anchors email forwarding or a converted shared mailbox. If a customer-facing address depends on that identity, replace the dependency with an approved shared mailbox or service arrangement first, then test inbound and outbound mail.

HubSpot: reassign records before removing a user
HubSpot recommends reassigning a user’s records before removal. Include contacts, companies, deals, tickets, activities, and any other owned objects used by your portal. Review shared templates and customer-facing scheduling links as part of the handoff.

- Some authored assets and activities remain attributed to the former user, which preserves history but does not make that person available for new work.
- Scheduling pages are deleted, so replace links embedded in email signatures, websites, help content, and active campaigns.
- Scheduled sequence emails will no longer log for that user. Stop, recreate, or reassign the sequence under an approved surviving user and confirm logging.
After reassignment, open representative records, test ticket routing, and send a controlled scheduling invitation. Check that the new owner receives notifications and that historical attribution remains intact.
Google Workspace: review every connected access path
Deleting a Google Workspace account is broader than removing a CRM license. Google’s security guidance calls for a review of recovery methods, OAuth tokens and other application access, sign-in cookies, security keys and app passwords, devices, and data that must be retained.
- Block sign-in and sign out active sessions.
- Review and remove recovery email addresses, phone numbers, security keys, app passwords, OAuth grants, and third-party applications that should no longer connect.
- Check managed devices and remove organizational data under the device-management policy.
- Move or share Drive, Gmail, Calendar, and other information that must remain available to the team or be preserved for retention.
- Confirm that CRM, support, calendar, and marketing integrations use a surviving identity or service account.
- Delete the account only after the identity, data, and retention owners approve.
Do not assume that changing the CRM owner revokes Google access. A browser session, OAuth token, app password, or device can continue to provide access until separately addressed.
Repair routing, approvals, and automations
Ownership changes fail when configuration still points to the departed identity. Search administration consoles and automation definitions for the user’s name, email address, user ID, queue membership, and service credentials.

- Replace default workflow and approval users.
- Update lead, case, and ticket assignment rules, escalation timers, auto-responses, and notification lists.
- Change dashboard and report running users where the former identity is required to evaluate data.
- Reassign scheduled imports, exports, jobs, sequences, campaigns, and data synchronizations.
- Check API integrations, webhooks, calendar links, telephony, and password managers for credentials owned by the departing person.
- Review team membership and sharing after every bulk transfer.
Prefer a monitored queue or service account for unattended jobs when the platform supports it. Give that identity an owner, recovery method, documented purpose, and review date; do not hide a critical process behind an unowned personal account.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Preserve records, privacy, and legal holds
Retention periods and legal holds depend on the organization, jurisdiction, contract, and type of record. Vendor offboarding instructions do not determine those obligations. Ask legal, privacy, and records-management owners what must be retained, who may access it, and how long it must remain available.
- Place or maintain a legal hold before deletion when instructed.
- Preserve original timestamps, authorship, attachments, and audit history; do not rewrite history to make a transfer look like a new record.
- Limit mailbox, file, and CRM access to the smallest group that needs it.
- Document exports, storage locations, custodians, and deletion approvals.
- Remove unnecessary copies after the retention owner authorizes disposal.
Keep employment details out of customer-facing notes. Record the operational handoff, not confidential personnel information.
Run a post-offboarding validation
Validation should involve a sales lead, a support lead, a CRM administrator, and an identity administrator. Use a small sample first, then inspect logs for the full population.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Open transferred accounts, opportunities, leads, and cases as each new owner or queue.
- Confirm related activities, attachments, team sharing, dashboards, and approval history are visible.
- Create a test lead or support request and verify assignment, auto-response, notification, SLA timer, and escalation.
- Send or simulate an inbound email, form submission, chat, calendar booking, and any other customer entry point affected by the departure.
- Review failed workflow runs, scheduled jobs, API errors, bounced mail, and sequence or campaign logs.
- Check that the departed user cannot sign in and that revoked sessions, tokens, devices, and applications no longer provide access.
- Obtain sign-off from the new work owners and close the change record with exceptions and follow-up dates.
Common failure modes and fixes
Records still show the departed employee
Deactivation or sign-in blocking does not transfer ownership. Run the platform’s ownership report and complete a supported transfer, including custom objects and activities that the bulk tool may not cover.
Best Value
Customers receive no response
Check queue membership, assignment rules, auto-responses, notification recipients, mailbox forwarding, and scheduled jobs. Send a controlled inbound test and inspect processing logs.
A bulk transfer changed visibility
Review account and opportunity teams, sharing rules, role hierarchy, and queue access after each batch. Restore the intended access explicitly rather than assuming the former owner’s permissions followed the record.
A scheduling link or sequence stopped working
Replace deleted scheduling pages and recreate or reassign scheduled sequences under a surviving user. Update every published link and confirm event logging.
Deletion would break mail or automation
Identify forwarding targets, shared mailboxes, scheduled jobs, integrations, and service credentials anchored to the identity. Substitute an approved shared or service identity, test it, and only then delete.
A reusable handoff checklist
- Departure time and approvers recorded.
- CRM, identity, mail, file, device, integration, and group inventory complete.
- Every open customer item has a named person or queue.
- Assignment, approval, workflow, dashboard, scheduled-job, and integration dependencies repaired.
- Bulk-transfer limits and unsupported record types accounted for.
- Mail, files, audit history, and legal-hold material preserved.
- Sign-in, sessions, tokens, devices, and third-party access revoked at the correct time.
- Customer-facing links, messages, and contacts updated where appropriate.
- Sales and support validation passed, exceptions assigned, and evidence stored.
Use this checklist for planned reductions and urgent departures alike. The exact buttons differ among Salesforce, Microsoft 365, HubSpot, Google Workspace, and connected systems, but the control principle is constant: preserve the customer record, give the work an accountable owner, remove access deliberately, and prove that the resulting workflow still functions.
