The best way to compare paint and coatings companies is to test the quality and durability of their earnings, not to rank them by headline sales growth or one consolidated margin. Start with each company’s end markets, distribution model and geography. Then separate price, volume, product mix, acquisitions, divestitures and currency; examine raw-material exposure and pass-through timing; reconcile segment reporting and internal transfers; and test profits against cash flow, leverage and valuation.

This framework helps distinguish a durable operating advantage from a temporary benefit such as a price increase, favorable foreign exchange or unusually low input costs. It also prevents false comparisons between companies that sell different products through different channels and report their businesses under different segment definitions.

Why paint-company comparisons are unusually easy to get wrong

“Paint company” is not a single economic model. A group may sell architectural coatings through company-owned stores, industrial coatings directly to manufacturers, automotive refinish products through distributors, or aerospace and protective coatings under long-term customer relationships. Those businesses have different demand cycles, pricing power, technical requirements and working-capital needs.

PPG Industries’ 2025 Form 10-K illustrates the breadth of the category. PPG identifies product performance, technology, quality, technical and customer service, price, customer productivity, distribution and brand recognition as competitive factors. Its disclosed global competitor set includes Akzo Nobel, Axalta, BASF, Hempel, Kansai Paint, Jotun, Nippon Paint, RPM International, Sherwin-Williams and 3M. That is PPG’s disclosed list, not an exhaustive industry ranking.

A consolidated revenue or operating-margin comparison can therefore hide more than it reveals. A company with a large architectural business may experience housing and repainting trends, while another with aerospace exposure benefits from aircraft production and fleet maintenance. One may own a dense store network; another may rely on independent distributors or direct original-equipment-manufacturer contracts. Define the comparison set before looking at valuation.

1. Define the investable universe and make the periods comparable

Choose the economic question first

Decide whether you are studying architectural and decorative paint, global coatings, automotive refinish, industrial coatings, protective and marine products, packaging coatings, or a diversified group. A peer set built for architectural paint should not be used unchanged to judge an aerospace-heavy coatings company.

Align reporting periods and currencies

Use the latest annual or quarterly filing for every issuer, preferably covering the same calendar period. Record fiscal year-end dates, reporting currency, acquisition and divestiture dates, and any change in segment structure. Convert figures consistently when calculating ratios, but keep each company’s reported numbers available so a currency conversion does not obscure the original disclosure.

Build a comparison sheet before forming a view

Field What to record Why it matters
End-market mix Architectural, industrial/OEM, automotive refinish, aerospace, protective and marine, packaging, and other categories Demand cycles and pricing power differ by application.
Geographic mix Revenue and operating profit by region, with major currency exposures Regional construction, manufacturing, currency and regulation can move results in opposite directions.
Channel Owned stores, dealers, distributors, direct OEM sales and e-commerce where disclosed Channel ownership affects service levels, customer retention, cost and working capital.
Fiscal period Year-end, quarter-end and any 52/53-week calendar Seasonality and timing can make otherwise similar growth rates misleading.
Corporate actions Acquisitions, divestitures, restructuring and impairments Reported growth and margins may not describe the continuing business.

2. Analyze the portfolio, demand and distribution model

Separate durable demand from a favorable cycle

Map each company’s sales to the customers that actually buy the product. Architectural repainting, new construction, vehicle production, aircraft deliveries, ship maintenance and factory investment do not peak at the same time. PPG’s 2025 filing described strong aerospace and protective/marine demand alongside weakness in selected other businesses and regions. That combination demonstrates why a single sector-growth assumption is unsafe.

Look for customer economics, not only product labels

Two products both called “industrial coatings” may have very different economics. A formulation specified into a customer’s manufacturing process can be difficult to replace and may require technical support, testing and regulatory approvals. A more standardized product may compete mainly on price and availability. Read descriptions of switching costs, qualification requirements, service personnel and customer concentration.

Understand distribution ownership

Company-owned stores can provide product availability, job-site advice, contractor relationships and a direct view of local demand, but they also bring rent, labor and inventory costs. Dealer and distributor routes reduce fixed infrastructure but may weaken control over shelf space, service and end-customer data. Direct OEM relationships can support technical collaboration and long contracts, while concentrating revenue among a smaller number of buyers.

PPG explicitly lists distribution and technical/customer service among its competitive factors. Treat those disclosures as prompts for questions: How many locations are owned? What proportion of sales is direct? Are distributors independent or affiliated? How quickly can a customer switch suppliers? Does the company earn a return on the network after maintenance capital and working capital?

3. Bridge sales into price, volume, mix, acquisitions and currency

Revenue growth is a starting point, not a conclusion. Ask management or the filing to reconcile the change into:

  • Price: list-price increases, surcharges, contractual index changes and the timing of realization.
  • Volume: physical units, gallons, customer orders or production activity, using the company’s chosen measure.
  • Mix: movement toward higher- or lower-margin products, customers, applications or regions.
  • Acquisitions and divestitures: sales added or removed by ownership changes.
  • Currency: translation and transaction effects, separated from local-currency performance where disclosed.

A nominal sales increase driven entirely by price may not indicate stronger demand or market-share gains. Conversely, flat reported sales can conceal volume growth if price reductions or unfavorable currency translation offset it. Follow the bridge into gross profit and operating profit: price realization is valuable only if it exceeds input, freight, labor and service-cost inflation.

Check whether volume survives a price action

Compare the period before a price increase, the implementation period and the following quarters. A temporary volume decline may be acceptable if margins and customer retention improve; a persistent decline can indicate that the company exceeded customers’ willingness to pay. Examine commentary by end market rather than relying on a group-wide volume number.

Identify index-based contracts and lag effects

Some industrial or transportation-related contracts adjust with published input indices. A falling index can reduce selling prices before raw-material costs decline, creating a temporary margin squeeze even when physical volume rises. Conversely, a delayed pass-through can make margins look unusually strong after input costs fall. The timing belongs in the earnings model.

4. Examine raw materials, supply security and pass-through

PPG states in its 2025 Form 10-K: “Raw materials represent PPG’s single largest production cost component.” The filing names resins, solvents, reactants, titanium dioxide, additives, epoxy and pigments. It says prices can move with energy costs and global supply and demand, as well as supplier feedstock costs and inventories, industry activity, exchange rates, government regulation and tariffs.

Build an input-risk map

Question Evidence to seek
What matters most? Named materials, energy intensity and the proportion of cost of goods sold exposed to each input.
How concentrated is supply? Single-source dependencies, qualified alternatives, contract duration and geographic concentration.
How fast can prices be passed through? List-price timing, surcharges, index clauses, customer negotiations and historical lag.
Can the formula change? Alternative materials or technologies that meet performance and regulatory requirements.
What is the inventory effect? Purchase commitments, stock levels, write-down risk and the effect of falling prices on margins.

PPG describes multiple-source supply contracts and qualifying alternative materials or technologies as supply-management tools. Do not assume that a “dual source” eliminates risk: alternatives may be more expensive, require customer requalification or be unavailable during a broad shortage.

Separate temporary margin relief from structural improvement

If resin, titanium dioxide or energy costs decline, calculate how much of the margin benefit should persist after normal competition and contract resets. A durable improvement is more credible when it also includes formulation savings, productivity, reduced waste or a lasting change in product mix. A one-quarter benefit from inventory timing is not an operating moat.

5. Read segment reporting closely

Segment figures are useful only after you understand what each segment includes and how costs are allocated. Compare segment sales, segment-profit definitions, corporate costs, restructuring, impairments and intersegment eliminations. One company may report an adjusted contribution measure; another may include depreciation, research spending or allocated headquarters costs.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Intersegment transfers can inflate apparent activity

Sherwin-Williams reported that approximately 63% of Consumer Brands Group sales in 2025 were intersegment transfers, primarily to its Paint Stores Group. The figure is a concrete reminder that segment sales may include products sold internally rather than to an outside customer. Internal transfers can be economically sensible, but they make a segment’s reported revenue and margin difficult to compare with a stand-alone peer.

Reconstruct external economics

  1. Read the segment footnote and identify internal sales, eliminations and the transfer-pricing basis.
  2. Determine whether segment profit includes corporate allocations, research, distribution, depreciation and restructuring charges.
  3. Compare external sales and total-company profit before drawing a peer conclusion.
  4. Track changes in segment definitions across years and restate historical figures if the issuer provides a recast.

When a comparable value is not disclosed, mark it as “not stated” and avoid filling the gap with an estimate presented as fact.

6. Test earnings against cash generation and capital needs

Accounting earnings are more useful when they convert into recurring cash after the investment needed to maintain the business. Review operating cash flow, capital expenditure, working-capital movements, acquisitions, restructuring cash costs and shareholder distributions over several years.

Use a cash-conversion bridge

  • Start with net income or operating profit.
  • Reconcile depreciation, amortization and other non-cash items.
  • Identify whether receivables, inventory or payables drove the period’s working-capital change.
  • Subtract maintenance and growth capital expenditure separately where the company discloses the distinction.
  • Remove acquisition spending, restructuring payments and unusual tax effects when assessing recurring free cash flow, while keeping them visible as real uses of cash.

For fiscal 2025, PPG reported $15.9 billion in net sales, 2% organic sales growth and $1.9 billion in operating cash flow. These are PPG-specific, company-reported figures, not industry averages. Compare the cash-flow result with PPG’s working-capital movement, capital spending and any portfolio transactions before treating it as a normalized run rate.

Watch working capital through the cycle

Paint and coatings companies can build inventory ahead of expected demand or supply disruption. That can support service levels but consume cash and create write-down exposure if prices fall or products become obsolete. Rising receivables may indicate growth, longer customer terms or weakening collection discipline. Compare days sales outstanding, inventory days and payable days over multiple periods.

7. Assess leverage, liabilities and capital allocation

Review net debt, interest expense, maturity dates, pension obligations, environmental liabilities, lease commitments and diluted share count. Coatings manufacturers may face remediation or compliance costs that are not visible in a simple debt-to-EBITDA ratio. Read the commitments and contingencies section of each filing.

Then examine capital allocation: maintenance investment, acquisitions, divestitures, dividends, buybacks and debt reduction. A buyback funded while leverage is rising has a different risk profile from a buyback funded by durable excess cash. Check whether management’s return targets use reported or adjusted earnings and whether restructuring benefits are counted as recurring.

8. Compare geography, regulation and end-market risk

Currency, tariffs, environmental rules and regional demand can affect both revenue and cost. PPG identifies exchange rates, government regulation, tariffs and global supply and demand among raw-material price drivers. Those same factors can affect finished-product pricing, plant location and customer decisions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Questions for geographic exposure

  • Which regions supply the products, and which regions consume them?
  • Are costs and revenue naturally hedged in the same currency?
  • Could tariffs change sourcing economics or require a local plant?
  • Are environmental or chemical rules likely to require reformulation or new equipment?
  • Does a regional slowdown affect a high-margin business disproportionately?

Use issuer-specific risk disclosures rather than applying a generic “global growth” assumption. A company with diversified revenue can still have concentrated exposure to one raw-material route, customer industry or regulatory regime.

9. Value the business only after normalizing operations

Valuation should come after the operating analysis. Gather a common-date share price, diluted share count, net debt, trailing and forward earnings, operating cash flow and free cash flow. Use the same definitions for every company and label whether a figure is reported, adjusted or analyst-normalized.

Multiple Useful for Main limitation
Enterprise value to EBITDA Comparing capital structures and operating profit before financing and depreciation Can ignore maintenance capital, leases, working capital and recurring restructuring.
Price to earnings Equity value relative to reported or normalized earnings Distorted by leverage, tax rates, amortization and one-time items.
Enterprise value to sales Early comparison when margins differ or earnings are temporarily depressed Sales quality and margin potential vary widely.
Price to operating cash flow Checks whether earnings are supported by cash generation Working-capital releases can make one year look unusually strong.
Free-cash-flow yield Relates equity value to cash after capital spending Requires a defensible maintenance-capital estimate and consistent treatment of acquisitions.

The available company disclosures do not establish a current relative valuation, leverage ranking, dividend-safety ranking or future-return forecast across a defined peer universe. Do not call one stock a bargain without dated market data and a consistent normalization method.

10. A practical due-diligence workflow

  1. Define the universe: state the geography, product categories, fiscal period and reason each peer belongs.
  2. Map the businesses: record end-market, regional, channel and customer concentration for every issuer.
  3. Reconcile growth: bridge revenue and profit into price, volume, mix, foreign exchange, acquisitions, divestitures, raw materials, wages, productivity and restructuring.
  4. Read the segment notes: identify internal transfers, eliminations, allocations and changes in definitions.
  5. Stress the inputs: model higher resin, solvent, pigment, energy and freight costs; vary the pass-through lag and volume response.
  6. Check cash and debt: compare multi-year operating cash flow, capital spending, working capital, interest, maturities and shareholder distributions.
  7. Normalize earnings: remove genuinely non-recurring items, but do not erase recurring restructuring, environmental or maintenance costs.
  8. Apply valuation: use a common date and consistent earnings and cash-flow definitions.
  9. Refresh volatile facts: update prices, outlook, currency, input commentary and interim results immediately before making an investment decision.

Red flags that deserve extra work

  • Revenue rises while disclosed volume falls and management cannot explain customer retention.
  • Margin expansion depends on a single input-price decline or an unusually favorable inventory effect.
  • Segment growth is dominated by intersegment transfers or a changed reporting structure.
  • Operating cash flow trails earnings because receivables and inventory absorb cash repeatedly.
  • Acquisitions are excluded from “organic” results but integration costs and required capital are treated as exceptional every year.
  • Debt-funded buybacks continue while interest expense rises and maturities approach.
  • A management forecast is presented as an outcome rather than a dated expectation.

How to use management forecasts responsibly

PPG’s 2025 filing described raw-material costs as generally stable compared with 2024 and projected relatively flat costs for 2026, alongside management’s 2026 demand expectations. Those statements are forecasts made in a specific annual-reporting cycle. Treat them as scenarios, not facts: record the publication date, identify the assumptions, and check subsequent quarterly disclosures and actual results before relying on them.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The same discipline applies to any company’s guidance. Write down the expected price, volume, mix, input-cost and currency assumptions, then compare the next report with each assumption separately. A forecast can be directionally right while the earnings mix is wrong, which matters for durability and valuation.

Bottom line

Before investing in a paint or coatings company, compare the underlying economics: end-market exposure, distribution, price-volume-mix, raw-material sensitivity, pass-through timing, segment definitions, cash conversion, capital needs, leverage, regulation and valuation. PPG’s 2025 results and Sherwin-Williams’ intersegment-transfer disclosure show why issuer-specific context is essential. The process can identify stronger or weaker earnings quality, but the evidence here does not support a universal “best” stock; that conclusion requires a defined peer set, current filings and dated market prices.
