A high EBITDA margin can be misleading if it comes from a temporary fuel benefit, while rapid volume growth can destroy value if new capacity earns less than its cost of capital.
Start with the cement earnings engine
Cement companies sell a largely standardized product, but their economics vary sharply by region, plant age, fuel mix, freight distance, product mix and balance-sheet structure. Begin with four linked questions:
As an Amazon Associate I earn from qualifying purchases.
- Are sales volumes growing because end-market demand is healthy, or because the company cut prices to gain share?
- Is the realized price per tonne covering fuel, electricity, freight and other variable costs?
- Are plants running hard enough to absorb fixed costs?
- Does additional profit become operating cash flow and a satisfactory return on invested capital?
Read each metric as a trend over several years and through a cycle. Geography, currency, accounting policy and the stage of a capacity expansion can make one-year peer comparisons unreliable.
1. Demand, volume and price realization
Cement sales volume
Track cement sales in tonnes (often reported as Mt or MMT), not just revenue. Volume growth shows whether the company is participating in construction, infrastructure and housing demand. Split the number by country or region where possible, because a strong market can conceal weakness elsewhere.

Also separate organic growth from acquisitions, newly commissioned plants and changes in reporting scope. A company can report higher consolidated tonnes while its existing network loses share. Compare volume growth with the relevant market and with dispatch capacity; market-share gains are more valuable when achieved without disproportionate price cuts.
Realization per tonne
Realization is net selling price divided by cement tonnes sold. Reconcile the year-on-year change into price, product mix and currency effects. A higher average price can reflect a greater share of premium products rather than a broad price increase, while a weaker currency can inflate reported revenue without improving local purchasing power.
Look for the relationship between realization and cost per tonne. A price increase that is smaller than fuel, power or freight inflation may reduce margins even as revenue rises. Conversely, a temporary fall in coal or petcoke prices can expand margins without any improvement in pricing power.
Premium and blended-product mix
Premium, blended and other value-added products generally support better realization and can lower clinker consumption. The key is to check the share of sales, the margin premium and whether the mix is expanding in the same markets as capacity.
| Issuer-reported example | Period | Volume or capacity | Profitability or mix |
|---|---|---|---|
| ACC Limited | FY2025-26 | 43.9 MMT cement sales volume | 13% EBITDA margin; premium cement was 44% of trade sales |
| Ambuja Cements | FY2025-26 | 73.7 MMT sales volume; 109 MTPA capacity | 18% EBITDA margin; premium cement was 35% of trade sales |
These figures are issuer-reported and come from different operating footprints. They are useful starting points, not proof that one company has a permanently superior margin or product mix.
2. Capacity, utilization and operating leverage
Use the correct utilization formula
Utilization measures how much of the installed network is being used. Cementos Pacasmayo defines it in its SEC-filed 2025 Form 20-F as production for the specified period divided by installed capacity for that period:

Utilization = production ÷ installed capacity
Check whether the denominator is cement capacity, clinker capacity or grinding capacity. A group may have adequate clinker but insufficient grinding capacity, or may report utilization on a subset of plants. Make sure maintenance shutdowns and newly commissioned lines are treated consistently.
Why utilization changes margins
Kilns, mines, conveyors and grinding lines carry substantial fixed costs. When production rises toward practical capacity, those costs are spread over more tonnes. When demand falls or a plant is shut, cost per tonne rises quickly. Compare current utilization with the company’s own history and with the utilization expected after announced projects ramp up.
JSW Cement reported 62.89% grinding-capacity utilization for FY2024-25. That number cannot be labeled good or bad without knowing its market, plant mix, maintenance schedule and commissioning stage; it does show why future volume growth may have operating leverage if spare capacity is available.
Capacity additions and ramp-up
List each greenfield, brownfield and acquired line, its commissioning date, expected ramp-up and total spending. A capacity announcement is not earnings growth. Estimate the utilization required to cover incremental fixed costs, then test whether local demand and logistics can support that level without discounting.
Clinker factor and energy
The clinker factor is clinker tonnes divided by cement tonnes. Lower clinker content, through blended cement and supplementary materials, can reduce fuel use and process emissions. Review clinker factor alongside thermal energy, electricity and kiln-fuel cost per tonne; a lower factor is valuable only if substitute materials are available at competitive cost and product performance remains compliant.

Issuers commonly identify fuel and raw-material mix, energy performance, alternative fuels and clinker-factor reduction as efficiency priorities. ACC specifically highlights those areas in its operating discussion. Track the resulting cost per tonne rather than accepting an efficiency target at face value.

Freight and reliability
Freight can be one of the largest costs after fuel and power. Compare average lead distance, rail-versus-road exposure, captive terminals and the location of grinding units relative to customers. A plant with a low manufacturing cost can still be uncompetitive in distant markets.
Review kiln availability, maintenance shutdowns, outages and reliability. Lost production during a strong pricing environment can cost more than a modest increase in maintenance spending.
3. Profitability and cash conversion
Normalize EBITDA
EBITDA and EBITDA margin are useful for comparing operating performance, but only after definitions are reconciled. Remove or separately show one-off gains, restructuring costs, acquisition effects and unusual inventory movements. Confirm whether the figure includes leases, exceptional items or other adjustments.
Cementos Pacasmayo warns in its SEC filing: “EBITDA and Adjusted EBITDA, as calculated by us, may not be comparable to similarly titled measures reported by other companies, including those in the cement industry.” Treat that warning as a required analytical step, not a footnote.
EBITDA margin answers how much operating profit remains from revenue. It does not show maintenance capital spending, working-capital needs, interest, taxes or the amount of capital required to generate the profit.

- realization and product mix;
- thermal fuel cost;
- electricity cost;
- raw materials and clinker cost;
- freight and handling;
- alternative-fuel savings or costs; and
- other cash operating expenses.
This bridge distinguishes structural advantages from temporary tailwinds. Margin expansion caused by lower fuel prices is less durable than expansion caused by a better product mix, lower clinker factor or permanent logistics savings.

Compare operating cash flow with EBITDA over several years. Weak conversion can indicate rising receivables, inventory build, customer advances reversing or cash interest and taxes that are larger than expected. Free cash flow should be measured after maintenance capital expenditure; including only growth capex can make an asset-heavy business appear healthier than it is.
During expansion, report maintenance and growth capex separately where management provides the split. Then compare retained cash, dividends and buybacks with the commitments needed to complete announced projects.
4. Returns, leverage and valuation
ROIC or ROCE versus the cost of capital
Returns measure whether the company turns its asset base into economic profit. Compare ROIC or ROCE with the company’s weighted average cost of capital and with peers. A larger producer is not automatically better if it earns less on each rupee, euro or dollar invested.
| Issuer-reported figure | Period | Metric |
|---|---|---|
| Holcim | 2024 | 11.2% ROIC; net financial debt/Recurring EBITDA of 1.2 |
| Cementir Holding | Preliminary 2025 results | €439 million EBITDA; €465 million net cash; 19.5% ROCE |
| JSW Cement | FY2024-25 | Debt-equity ratio of 2.60 |
The periods and definitions differ. Reconcile invested capital, leases, recurring EBITDA, minority interests and exceptional items before ranking these companies.

Debt-equity is a secondary check because equity can change through impairments, acquisitions and accounting choices. It should not replace a cash-flow-based debt analysis.
Valuation metrics
EV/EBITDA, price-to-earnings and free-cash-flow yield are meaningful only after normalizing the cycle. Adjust for leases, minority interests, exceptional items and growth capex. A low multiple may simply reflect peak margins, while a high multiple may embed a credible capacity pipeline and durable returns. Compare the valuation with expected incremental ROIC, not with tonnage growth alone.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.5. Growth, execution and decarbonization
Does new capacity earn its cost?
For every project, estimate investment, start date, expected utilization, realization, operating cost and payback. The decisive test is incremental ROIC or ROCE after ramp-up. A project that adds tonnes but earns below the cost of capital destroys value even if reported revenue grows.

Acquisition and integration benefits
Acquisitions can add quarries, brands, terminals and regional density. Test management’s synergy claims against procurement savings, plant consolidation, freight optimization and the time needed to achieve them. Ambuja describes capacity expansion, integration and operating leverage as strategic drivers; investors should track delivered savings in cash costs and margins rather than treating the strategic description as a result.
Carbon intensity and transition spending
Decarbonization is both an environmental issue and a cost and capital-allocation issue. Monitor clinker substitution, alternative fuels, thermal substitution, electricity sourcing and CO2 intensity. Also identify the capital required for waste-heat recovery, renewable power, kiln upgrades, carbon capture or other measures where disclosed.
JSW Cement reported net emissions intensity of 230 kg CO2 per tonne and thermal substitution of 16.5% for FY2024-25. These are useful baselines, but compare measurement boundaries and whether the figures cover cement, clinker or group operations.
Regulation, carbon pricing, permits, water availability and community constraints can delay projects or raise costs. Include those risks in the expected return rather than treating them as separate sustainability disclosures.

What to extract from an annual report
- Map the footprint: record cement and clinker capacity, grinding capacity, plant locations, additions and commissioning dates.
- Reconcile tonnes: separate production, dispatches and sales; calculate utilization with the stated denominator.
- Build the price-cost bridge: quantify realization, mix, fuel, electricity, freight, clinker factor and alternative-fuel effects per tonne.
- Normalize profit: reconcile reported EBITDA with adjusted EBITDA and isolate one-time items.
- Follow the cash: compare EBITDA, operating cash flow, maintenance capex, growth capex and free cash flow.
- Test returns and risk: calculate or verify ROIC/ROCE, net debt/EBITDA, interest cover, maturities and lease liabilities.
- Stress the pipeline: model slower ramp-up, weaker prices, higher fuel costs and delayed permits.
- Check transition economics: record CO2 intensity, clinker and thermal substitution, alternative fuels and required decarbonization investment.
Common analytical mistakes
- Ranking by scale: capacity is not value unless it earns an adequate return.
- Using one-year margins: margins can be distorted by fuel prices, outages, currency and the cycle.
- Comparing unadjusted EBITDA: similarly named non-IFRS measures may include different items.
- Ignoring freight: a low ex-plant cost may disappear after delivery to the customer.
- Confusing announced capacity with operating capacity: construction, commissioning and ramp-up can take years.
- Overlooking balance-sheet timing: debt can rise before a project contributes EBITDA.
- Treating decarbonization as marketing: emissions intensity, fuel substitution and capex affect future costs and regulation exposure.
There is no universal “good” utilization rate or EBITDA margin. The right benchmark depends on geography, integration, product mix, fuel prices, freight distance, currency, accounting policy and cycle position. The strongest analysis connects volume, price, cost, cash, returns and execution instead of relying on a single headline ratio.
