International growth is profitable only when a country produces durable contribution, cash and returns on the capital committed to it. Revenue growth by itself cannot answer that question: exchange rates, launch promotions, inventory build, taxes and local overhead can make a fast-growing market destroy value.
Use a country-level scorecard that follows each market from reported and constant-currency revenue through contribution margin, customer payback, operating profit, cash flow and incremental invested capital. Apply identical definitions across countries, then compare each market’s return with your company’s risk-adjusted hurdle rate.

Start with reported and constant-currency growth
Show two revenue views for every country: the amount reported in the group’s presentation currency and the result translated at a fixed baseline exchange rate. Reported growth is what appears in consolidated accounts; constant-currency growth indicates what the local operation achieved before translation movements.

- [Deep Bass with Clear Vocals] High-performance drivers produce punchy bass while keeping vocals clean and detailed for everyday listening.
- Volume: units, subscriptions, active customers or transactions.
- Price: list-price changes, discounting and local pricing actions.
- Mix: movement toward higher- or lower-priced products, services, channels or customer tiers.
- Foreign exchange: the effect of converting local results into the group currency.
The bridge should reconcile to the reported revenue change. A market can show reported growth while constant-currency revenue falls if the local currency strengthened against the presentation currency. The reverse can also happen when translation makes weak local performance look better.
Separate transaction, translation and hedge effects
Transaction exposure arises when a local operation invoices, pays suppliers or holds balances in a currency different from its functional currency. Translation exposure arises when local financial statements are converted into the group’s presentation currency. Show each effect separately, along with any hedge result, rather than burying all currency movement in a single “FX” line.
IAS 21 covers foreign-currency transactions and foreign operations and governs translation into functional and presentation currencies. The IFRS Foundation states: “An entity may carry on foreign activities in two ways.” Functional currency is the currency of the primary economic environment in which an entity generates and expends cash. Present local-currency operating results beside group-currency results so translation cannot conceal deterioration in the underlying business.
IFRIC 16 explains that a group may hedge foreign-exchange differences arising from the difference between the parent’s functional currency and a foreign operation’s functional currency. Record the hedging policy and its effect on revenue, contribution, cash and covenant headroom in the country view.
Measure product and customer economics before overhead
Gross margin tests the basic offer
Calculate gross margin as (revenue − cost of goods or direct service delivery) ÷ revenue. Use local cost of inventory, production, hosting or fulfillment where those costs are incurred. Gross margin answers whether the product can support a market before country-specific selling, service and administrative costs are added.

Keep duties, freight, returns and payment fees visible instead of treating them as generic corporate costs. Different customs regimes, delivery distances and payment methods can make an apparently identical product materially less profitable in one country.
Contribution margin is the clearest country test
Country contribution margin subtracts every cost that changes because the market exists. Include:
Quick wins for a faster PC:

- Payment processing and local fraud losses.
- Customer support and service operations.
- Country-specific marketing, commissions and partner fees.
- Payroll directly attributable to serving the market.
- Local promotions and other variable launch incentives.
Calculate contribution both for the market as a whole and for cohorts acquired in the same period. A positive aggregate number can hide new cohorts that lose money, while an initially negative cohort can become attractive if repeat purchases produce reliable later contribution.
Connect CAC to payback and retention
Customer-acquisition cost (CAC) should include the media, agency, sales incentive and onboarding spend required to acquire a customer in that country. Compare CAC with cumulative cohort contribution, not revenue. CAC payback is the time required for contribution from a customer or cohort to recover acquisition cost.
Track retention, repeat-purchase rate, order frequency and contribution per retained customer after launch promotions end. Report cohorts by acquisition month or quarter and keep the same maturity windows across countries. If a market has no mature cohort, label its payback as not yet observable rather than extrapolating a target that has not been demonstrated.

Account for local operating profit
Operating expense and EBITDA or EBIT
After contribution, deduct country operating expenses such as local teams, compliance, facilities, technology, customer-care management and regional overhead. Show both EBITDA and EBIT where useful: EBITDA excludes depreciation and amortization, while EBIT includes them and therefore reflects the cost of assets and acquired intangibles used in the market.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesAllocate shared costs with a documented rule. A country should not appear profitable merely because headquarters costs were left unallocated, but arbitrary allocations should not obscure the incremental economics management can actually control. Present the contribution view and the fully loaded operating-profit view side by side.
Operating cash flow and working-capital intensity
Profit does not equal cash. Track operating cash flow by country where practicable and explain differences from EBITDA or EBIT. Useful working-capital measures include:
- Inventory days and cash tied up in goods held locally.
- Receivable days and the effect of local customer or distributor terms.
- Payable days and supplier deposits.
- Prepayments, payment-processor reserves and other restricted balances.
- Working-capital consumption per unit of constant-currency revenue growth.
A fast-growing market that requires continual inventory funding, long collection cycles or large deposits may consume cash even after it reports an accounting profit. Include the timing of seasonal stock builds and one-time launch deposits so a temporary cash trough is not mistaken for a structural problem.
Tax rate, cash taxes and repatriation
Show the statutory and effective tax rates, current cash taxes and material deferred-tax effects. Include withholding taxes, indirect taxes, permanent-establishment exposure and the cost or delay of repatriating cash. Interpret tax changes with the country’s legal structure: a branch, subsidiary, distributor or joint arrangement can produce different obligations even when commercial activity is similar.

Finish with return on incremental capital
Calculate incremental ROIC
Use return on invested capital to connect after-tax operating profit with the resources committed to enter and serve the country. A practical country measure is:
incremental ROIC = cumulative after-tax operating profit ÷ average incremental invested capital
Include launch marketing that is capitalized for decision purposes, systems and localization work, inventory, deposits, leasehold improvements, acquired assets and any other capital required to operate. State the measurement period and whether the numerator is cumulative or annualized. Do not compare a mature market’s annual ROIC with a launch market’s first-quarter result without labeling the maturity difference.
Set the required return before launch. The market passes the capital test only when its expected and then realized return exceeds the company’s risk-adjusted hurdle rate after considering country, currency, tax, regulatory and repatriation risks. There is no universal margin, CAC-payback or ROIC benchmark that applies across industries; use business-model evidence and the company’s own hurdle rate.

Model a defined currency movement and show its effect on revenue, contribution, operating cash, debt service and covenant headroom. Identify which costs are naturally matched to local revenue and which remain in another currency. Present transaction exposure, translation exposure and hedge effects separately. This reveals whether a market remains viable when exchange rates move, rather than only at the closing rate used in the budget.
Best Value
Use one scorecard and one attribution rule everywhere
IFRS 8 requires geographic information on revenue from external customers, including revenue attributed to the domicile country and foreign countries in total. Material individual countries must be disclosed separately, and the basis of attribution must be disclosed. Use that structure as the minimum design for internal scorecards, even if management reporting is more detailed.
| Scorecard block | What to show | Decision question |
|---|---|---|
| Revenue quality | Reported revenue, constant-currency revenue, price, volume, mix, transaction FX, translation FX and hedge effect | Is local demand growing, or is the presentation currency creating the appearance of growth? |
| Unit economics | Gross margin, country contribution margin, cohort contribution, CAC, payback, retention and repeat purchase | Does each acquired customer create economic value after local delivery and service costs? |
| Operating profit | Country operating expenses, EBITDA, EBIT and depreciation or amortization | Are teams, facilities and compliance scaling more slowly than contribution? |
| Cash | Operating cash flow, inventory, receivables, payables, deposits and working-capital days | Is growth generating cash or requiring repeated funding? |
| Tax and structure | Effective tax rate, cash taxes, withholding, indirect taxes, permanent-establishment and repatriation effects | How much of operating profit can the group actually retain and move? |
| Capital return | Incremental invested capital, after-tax operating profit, ROIC and hurdle-rate spread | Does the market earn an adequate return on the capital at risk? |
| Risk sensitivity | Defined FX scenarios, hedge coverage, regulatory exposure and covenant impact | Would a plausible shock change the invest, hold or exit decision? |
Document revenue attribution, cost allocation, functional currency, exchange-rate sources, cohort definitions and treatment of shared services. Without a common rulebook, a country ranking can reflect accounting choices rather than economics.
Compare countries on quality, not just speed
Rank markets using the same six lenses:
- Constant-currency growth and its price-volume-mix composition.
- Contribution margin by country and by cohort.
- CAC payback, retention and repeat purchase.
- Operating cash flow and working-capital intensity.
- Incremental ROIC compared with the hurdle rate.
- FX, tax, regulatory and repatriation risk.
The interpretation is deliberately asymmetric. A high-growth country with negative contribution and heavy working-capital consumption is not yet profitable. A slower country with durable retention, positive operating cash flow and ROIC above the hurdle rate may be the better destination for the next dollar of expansion.
| Observed pattern | Likely interpretation | Management response |
|---|---|---|
| Reported growth positive; constant-currency growth negative | Translation is masking local contraction | Investigate local price, volume and mix before adding spend |
| Revenue and gross margin strong; contribution negative | Fulfillment, duties, payment, support or marketing costs erase product economics | Redesign logistics, pricing or acquisition before scaling |
| Contribution positive; CAC payback lengthening | New customers are less efficient or promotions are masking demand | Separate cohorts and test retention after incentives end |
| EBITDA positive; operating cash flow negative | Cash is trapped in inventory, receivables, deposits or payment cycles | Set working-capital actions and funding limits |
| Operating profit positive; ROIC below hurdle | The market earns accounting profit but not enough for the capital and risk committed | Improve asset utilization, reduce capital intensity or stop further investment |
Set a review cadence and pre-agreed actions
Monthly launch-cohort review
Review revenue, constant-currency growth, contribution, CAC, payback and retention monthly for each launch cohort. Keep cohorts visible until they reach the maturity window used in the original investment case.
Quarterly operating review
Review EBITDA, EBIT, operating cash flow, working-capital days, taxes, FX movements and hedge effects quarterly. Reconcile the country view to the consolidated accounts and explain material attribution or allocation changes.
Annual capital review
Perform a country-level ROIC and impairment review annually, or sooner when a material deterioration occurs. Reforecast the capital required to reach steady state and compare the revised return with the original hurdle rate.
Before launch, write explicit stop, invest and scale conditions. Examples of decision variables include minimum constant-currency growth quality, positive contribution by a specified cohort maturity, acceptable CAC payback, working-capital limits, cash-tax assumptions and ROIC above the hurdle. The exact values must come from the company’s economics; changing them after results arrive makes the scorecard a justification exercise rather than a control system.

Implementation sequence for a new country
- Define the market boundary. Decide whether the scorecard follows the customer’s billing country, the legal entity, the operating location or another documented basis. Record the rule and apply it consistently.
- Set currencies. Identify the operation’s functional currency, the group presentation currency and the rates used for transaction and translation analysis.
- Build the revenue bridge. Reconcile reported growth to constant-currency growth and price, volume, mix, transaction FX, translation FX and hedge effects.
- Map direct costs. Capture local product delivery, duties, freight, returns, payment fees, support, commissions, marketing and directly attributable payroll.
- Create cohorts. Tag customers by acquisition period, channel and offer so CAC, contribution, retention and payback can be observed at the same age.
- Layer in operating costs. Add local teams, facilities, compliance, technology and a transparent allocation of shared services to produce EBITDA and EBIT views.
- Reconcile to cash. Track operating cash flow, inventory, receivables, payables, deposits, taxes and repatriation restrictions.
- Calculate capital return. Add launch systems, inventory, deposits, assets and other incremental capital; calculate after-tax ROIC against the hurdle rate.
- Stress the assumptions. Apply defined FX, demand, margin, tax and working-capital scenarios and record the effect on cash and covenants.
- Assign an action. Based on the pre-agreed thresholds, classify the market as stop, invest, hold or scale, with an owner and next review date.
Common measurement failures
- Using reported revenue alone: currency translation can reverse the apparent direction of growth.
- Stopping at gross margin: local logistics, duties, payments, support and marketing may consume the remaining economics.
- Averaging away cohorts: mature repeat buyers can hide unprofitable recent acquisition.
- Ignoring cash conversion: inventory and receivables can require more funding than accounting profit provides.
- Allocating costs inconsistently: a country can look better or worse solely because shared expenses moved between entities.
- Comparing unlike maturity stages: launch losses and mature returns need explicit cohort and time labels.
- Treating tax as a single percentage: withholding, indirect taxes, permanent-establishment risk and repatriation can change distributable cash.
- Using an unqualified benchmark: no universal CAC-payback, margin or ROIC threshold applies to every business; use the company’s hurdle rate and observed model economics.
Bottom line
The decisive test is not whether an overseas market is growing, but whether its constant-currency demand produces positive, durable contribution, converts to cash and earns a risk-adjusted return above the capital required to operate there. A scorecard that separates FX, follows cohorts, includes taxes and working capital, and culminates in incremental ROIC gives management a defensible basis to stop, invest or scale.
