Cement companies make money by selling tonnes at a realized price, then retaining the spread after energy, materials, labor, maintenance, freight and compliance costs. Cash flow can move differently from profit because customers may pay later, inventories may build, suppliers may be paid later, and large maintenance, expansion or environmental projects consume cash. The most useful analysis therefore separates volume, price and mix, unit cost, utilization and the full cash-conversion bridge.
The revenue equation: tonnes multiplied by realized price
At its simplest, cement revenue equals tonnes sold multiplied by the realized selling price per tonne. The reported number is then affected by product mix, geography, currency translation and whether the company produced the material itself or bought it for resale. Holcim reports cement tonnes sold and average selling price by segment in its 2025 annual report and Form 10-K, illustrating why analysts should not treat revenue growth as a volume-only measure.

A company can increase revenue through more shipments, higher prices, a richer mix of premium products, or a favorable shift toward markets with higher local prices. The reverse is also possible: tonnes can grow while revenue per tonne falls if competition forces discounts or sales shift toward lower-priced bulk products.
Shipments and end-market demand
Demand follows housing, commercial buildings, roads, bridges, utilities, industrial projects and public infrastructure. These markets do not move together. A housing slowdown can be offset by a highway program, while a large project can create a temporary regional spike. Track cement and clinker separately where the disclosure permits, and distinguish owned production from purchased or traded tonnes. Trading can add revenue without adding kiln output, but its gross margin and working-capital needs may differ from internally produced cement.

Realized price and product mix
Realized price reflects list-price changes, contract resets, regional competition, bagged versus bulk sales, cement grade and the share of premium formulations. Premium products can lift revenue and margin even when total tonnes are flat. ACC reported 43.9 million tonnes of annual cement sales and premium cement equal to 44% of trade sales in FY2025-26 in its Financial Capital report. Those figures are specific to that company and fiscal year; they are not an industry-wide mix target.
Price analysis should use realized revenue per tonne, not only announced list prices. Compare the change in realized price with inflation, fuel costs and local supply conditions, and ask whether the gain came from a broad price increase or a temporary mix effect.
Geography and currency
Consolidated revenue combines markets with different currencies, construction cycles, tax systems and competitive structures. A stronger reporting currency can reduce translated revenue even when local-currency sales rise. Conversely, currency translation can make reported growth look stronger. Read segment volume and price disclosures together and separate organic changes from acquisitions and disposals.

New kilns, grinding mills, debottlenecking and acquisitions increase potential tonnes; outages, maintenance and permitting constraints reduce them. Utilization determines how many tonnes absorb fixed quarry, kiln, mill and site costs. ACC reported utilization of acquired assets improving from 38% to 54%, linking integration and operating efficiency to the economics of those assets. A capacity addition can therefore depress near-term returns if demand has not caught up, while a small debottlenecking project can be highly attractive in a tight market.
What determines margin and EBITDA per tonne?
EBITDA is the operating spread before depreciation, interest, tax and certain non-cash items. A useful operating measure is EBITDA per tonne: EBITDA divided by cement tonnes sold, with a clear note on whether the denominator includes clinker, traded material or only reported cement sales. The measure rises when realized price and mix improve faster than cash cost per tonne, or when higher utilization spreads fixed costs over more tonnes.

Fuel and kiln heat
Coal, petroleum coke, gas and alternative fuels determine kiln thermal cost. In CEMEX’s United States cement operations, fuel represented 17% of total production costs in 2024, according to its 2024 Form 20-F filed April 24, 2025. That is a company- and region-specific observation, not a universal benchmark. Fuel exposure depends on kiln technology, local prices, contracts, calorific value and the proportion of alternative fuels.
Alternative fuels can reduce fossil-fuel purchases and landfill exposure, but they require suitable feedstock, storage, permitting and burner capability. A plant that can switch fuels quickly has a different cost risk from one locked into a single source.

Electricity
Quarrying, crushing, conveying, grinding and packing consume electricity. CEMEX reported power at 12% of cash manufacturing cost for its U.S. cement operations in 2024. Grinding-intensive sites can be especially exposed to power-price spikes. Long-term contracts, on-site generation, demand management and efficient mills change the sensitivity, so compare power cost per tonne rather than applying a single percentage to every producer.
Raw materials, clinker factor and additives
Limestone quality affects quarry stripping, blasting and kiln feed. Gypsum, slag, fly ash and other supplementary cementitious materials affect both cost and product formulation. Lowering the clinker factor can reduce thermal energy and process emissions, but suitable additives may be scarce, seasonal or expensive, and standards can limit substitution rates. A reported cost improvement is therefore meaningful only when the analyst also checks availability, quality and the resulting product mix.
Labor, maintenance and reliability
Wages, contractors, refractory, spare parts and planned shutdowns are cash costs. Deferred maintenance may improve one quarter’s EBITDA while increasing outage risk and future spending. Unplanned kiln or mill downtime also creates secondary costs: replacement purchases, expedited freight, lost sales and poor customer service. Reliability should be assessed with maintenance downtime, availability and sustaining-capital trends, not EBITDA alone.

Freight and distribution
Cement is heavy and usually sold close to production. Quarry-to-plant distance, terminal locations, road and rail rates, fuel surcharges and backhauls shape delivered margin. ACC attributes profitability improvement to optimization of power, fuel and freight, as well as shorter lead distances and logistics efficiency. A producer with a lower ex-works cost can still earn less if it must ship farther to reach customers.

Many plant costs do not fall in proportion to tonnes. When a kiln or mill runs below target, fixed labor, depreciation, maintenance infrastructure and site overhead are spread over fewer tonnes. Conversely, high utilization can lift EBITDA per tonne without any price increase. Check whether utilization gains came from sustainable demand, temporary inventory reduction or a one-off outage comparison.
How to build the cash-flow bridge
Profit does not automatically become free cash flow. Start with EBITDA, then move through the items that determine cash actually available to lenders and shareholders:
- Start with EBITDA. Confirm the scope: consolidated or segment, and whether it includes gains, one-time items or traded-material activity.
- Subtract cash taxes and interest. Tax payments can differ from the income-statement tax charge because of timing, tax losses and withholding. Interest paid reflects debt structure and refinancing dates.
- Adjust for working capital. Receivables consume cash when customers take longer to pay. Inventory consumes cash when companies build stocks ahead of demand, before a planned shutdown or because material cannot be shipped. Payables provide temporary support when supplier terms lengthen, but that benefit can reverse.
- Include provisions and other operating movements. Non-cash charges and reversals, restructuring payments and settlement timing can separate operating cash flow from EBITDA.
- Subtract sustaining capital expenditure. Maintenance, environmental compliance and safety projects keep existing capacity operating. Treating all capital expenditure as growth can overstate distributable cash.
- Subtract growth and strategic capital expenditure. New capacity, debottlenecking, terminals, acquisitions and decarbonization projects consume cash before their earnings arrive.
- Arrive at free cash flow. State whether the company’s definition is before or after acquisitions, leases and disposals, then reconcile it to the cash-flow statement.
ACC reported 45 days of business-level working capital in FY2025-26 and said operating cash flows were deployed toward capacity expansion and acquisitions. The same report states that optimizing power, fuel and freight contributed to profitability of ₹2,137 crore in that fiscal year. These disclosures show why operating improvement and cash deployment must be analyzed separately.
Why cement profits can rise while cash flow falls
Receivables grow faster than sales
A price increase can lift revenue and EBITDA while customers receive longer credit terms. If receivable days rise, the incremental accounting profit has not yet been collected. Check receivables against revenue, customer concentration and contract milestones, especially where infrastructure work is billed through contractors or government entities.

Inventory builds before demand or a shutdown
Plants may stock clinker, fuel, gypsum or finished cement before a planned kiln outage or seasonal construction peak. That can be operationally sensible, but the cash leaves before the sale. Compare inventory tonnes and inventory days with the production calendar rather than labeling every increase inefficient.
Payables unwind
A prior period may have benefited from extended supplier terms. When invoices are paid, operating cash flow falls even if EBITDA is stable. Look for a reversal in payable days and separate a temporary timing effect from a structural deterioration.
Maintenance and expansion peak together
Cash flow can weaken when a company completes a major shutdown while commissioning new capacity. Depreciation may not yet reflect the full economic burden, and the new plant may not be fully utilized. Split sustaining, growth, environmental and acquisition spending to identify the cause.
Taxes, interest and one-time payments
Cash taxes can rise after using tax losses, while interest can increase after funding an acquisition or expansion. Restructuring, environmental settlements and other provisions may be recognized earlier than the cash payment. The bridge should show payment timing rather than infer it from the income statement.
Decarbonization and the changing cost curve
Lower-carbon production affects both operating cost and capital allocation. Alternative fuels, efficient kilns and supplementary cementitious materials can reduce emissions and sometimes lower exposure to fossil-fuel prices. They also depend on local waste streams, additive supply, product standards and logistics.

Carbon capture and storage (CCS) is more capital-intensive. The International Energy Agency’s Breakthrough Agenda Report 2025 estimates that production costs for early commercial near-zero-emissions cement plants using CCS are 75% to 150% higher than conventional plants, varying by region. This is an estimate for early commercial facilities, not a forecast for every future plant. Analysts should model capture equipment, transport and storage, energy requirements, potential subsidies and the ability to pass costs through to customers.
Metrics that make companies comparable
Use a consistent dashboard and document every denominator and accounting choice:
- cement and clinker volume growth, with owned production separated from purchased or traded tonnes;
- realized selling price per tonne and the contribution from price versus mix;
- EBITDA per tonne and cash cost per tonne;
- fuel and power cost per tonne, plus alternative-fuel rate;
- clinker factor and supplementary-material usage;
- kiln and mill utilization, availability and unplanned downtime;
- freight cost per tonne and average lead distance;
- receivable, inventory and payable days;
- sustaining capital expenditure per tonne and growth or environmental capital;
- net leverage, interest burden and free-cash-flow conversion.
Normalize for geography, currency, inflation, freight inclusion, accounting definitions and fiscal year. A producer that reports revenue including delivery may appear to have a higher price per tonne than one reporting ex-works sales. Acquisitions can also inflate volume while temporarily depressing margins during integration.
A practical way to analyze a quarterly result
- Reconcile tonnes. Compare reported volume with capacity, utilization, outages and market demand.
- Calculate realized price. Divide revenue by tonnes, then investigate price, mix, geography and currency effects.
- Build the cost bridge. Track fuel, power, raw materials, labor, maintenance and freight per tonne.
- Test operating leverage. Ask whether utilization changed fixed-cost absorption or whether the result came from temporary pricing.
- Walk EBITDA to cash. Reconcile taxes, interest, receivables, inventory, payables and provisions.
- Classify capital spending. Separate sustaining, growth, environmental and acquisition-related outlays.
- Stress the outlook. Test lower volumes, weaker prices, higher fuel and power costs, slower collections and a delayed capacity ramp.
The result is a clearer answer to the central question: revenue is driven by tonnes and realized price; margin by price-and-mix spread over unit costs and utilization; and cash flow by EBITDA after working capital, taxes, interest and the capital required to keep, expand or decarbonize the network.
