Interest, leases, construction loans and equipment payments remain largely fixed when those variables weaken. A company can therefore report impressive bookings and still face a liquidity crisis if cash flow arrives later, costs rise or lenders stop refinancing.
The practical question is not whether a company has debt. It is whether recurring cash flow, contracted revenue and recoverable asset value can cover every fixed obligation through a normal downturn in the AI cycle.

Why leverage is unusually consequential in AI infrastructure
AI infrastructure requires very large upfront commitments for chips, servers, buildings, power systems and networking. Revenue may begin only after equipment is installed, energized and accepted by customers. Debt allows a company to build sooner and magnifies returns if utilization and pricing meet plan. It also creates operating leverage: a modest decline in revenue can produce a much larger decline in cash available for interest and principal.

That is an estimate, not a guaranteed spending outcome, and the IMF warns that future earnings and cash buffers may be insufficient to support the build-out. The same analysis reports that hyperscalers have raised more than $100 billion in bonds since January 2025, showing how important debt markets have become to expansion.

Debt exposure is concentrated as well. The IMF attributes more than 70% of the AI stack’s revenue and outstanding debt collectively to chip developers and hyperscalers. This is a concentration signal, not evidence that every company in those categories has the same balance-sheet risk.
The main risks investors must separate
1. Interest-rate and refinancing risk
Floating-rate private-credit loans reprice as benchmark rates or credit spreads rise. The Dallas Federal Reserve expects AI-data-center financing needs to be large and persistent and notes that private-credit borrowing is more likely to carry floating rates. A company can therefore see interest expense increase immediately, before it can raise prices or complete another facility.
Fixed-rate debt gives temporary protection but concentrates risk at maturity. If a large maturity wall arrives when lenders view AI demand as weaker, refinancing may require a higher coupon, additional collateral, equity issuance or asset sales. Secured project debt gives lenders claims on specified facilities or contracts; unsecured corporate debt depends more heavily on the issuer’s overall credit quality and access to capital markets.
Interest-rate swaps reduce, rather than eliminate, exposure. Protection can cover only part of the loan, expire before the debt matures, require collateral or expose the borrower to a counterparty. Iren’s 2026 filing illustrates the structure: it disclosed a $1.5 billion aggregate-notional interest-rate swap associated with a floating-rate term-loan facility.
2. Demand, utilization and pricing risk
GPU operators must keep expensive equipment busy enough to cover power, staff, facilities, financing and depreciation. Utilization can fall if model efficiency improves, customers build their own capacity, lower-cost competitors enter or AI applications monetize more slowly than expected. Rental rates can decline even while total computing demand grows if supply is added faster than profitable workloads.

Iren identifies falling GPU rental rates and counterparty risk in AI-cloud contracts as liquidity risks. A contract that looks large in headline dollars may still provide weak protection if it permits termination, has low minimum-volume commitments or depends on a financially fragile customer.
Equipment suppliers face a different version of the same risk. Intel’s 2026 filing says hyperscaler purchasing power and semiconductor cyclicality can cause revenue and cash flow to fluctuate. When customers pause a capital-spending program, an equipment maker may experience delayed orders, excess inventory and slower collections while its own debt service continues.
3. Customer and ecosystem concentration
A small group of hyperscalers and chip companies can influence demand, financing availability and hardware prices across the supply chain. Concentration is dangerous when the same customer is also an investor, lender, supplier or strategic partner: a change in that customer’s plans can affect several lines of the company’s financial model at once.
Review these disclosures for each prospective investment:
- Revenue percentage from the largest customer or customer group.
- Merchant capacity versus capacity covered by contracts.
- Contract duration, termination rights, renewal terms and take-or-pay provisions.
- Counterparty credit quality and payment history.
- Whether a customer has invested in, lent to or guaranteed the infrastructure provider.
High concentration is not automatically unsafe. A long contract with a well-capitalized counterparty can be more reliable than a diversified book of short-term, cancellable rentals. The terms, not the customer count alone, determine resilience.

4. Circular financing and leverage outside the parent company
The Bank for International Settlements describes circular financing in which chip makers and hyperscalers take equity stakes in AI laboratories or neocloud providers that then commit to buying chips or computing capacity. Such arrangements can support near-term sales while making it harder to judge how much demand is independent and how much depends on a financing loop.

Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →The BIS also describes data-center construction outsourced to third parties that lease facilities back to hyperscalers under long-dated contracts with exit clauses. The Bank of England warns that increasingly complex and opaque debt structures can make it difficult to identify where risk ultimately sits.
The Kansas City Federal Reserve reports that the most highly leveraged entities in the AI ecosystem include special-purpose vehicles formed by hyperscalers and semiconductor manufacturers with private-credit firms. In the cited sample, some vehicles financed 90% of their assets with debt. That is a characteristic of the reported sample, not an average for all AI companies.
Read footnotes for obligations that may not appear as ordinary parent-company borrowings:
- Operating and finance leases, lease guarantees and residual-value guarantees.
- Special-purpose entities, non-recourse debt and project-level borrowings.
- Vendor financing, purchase commitments and minimum-volume contracts.
- Related-party transactions and equity commitments to customers or suppliers.
- Termination or exit clauses that could leave an owner with stranded capacity.
5. Capex intensity and free-cash-flow strain
Accounting profit can rise while cash falls if growth capex, deposits and contractual infrastructure payments consume operating cash. Separate maintenance capex, which keeps existing capacity productive, from growth capex, which adds capacity. A company that must continue growth spending to preserve its valuation may have little ability to pause when demand weakens.

Useful measures include:
- Operating cash flow after cash interest.
- Free cash flow after maintenance capex and all contractual infrastructure payments.
- Debt-service coverage under normalized, not peak-cycle, earnings.
- Net debt relative to normalized earnings rather than a single high-utilization quarter.
- The amount of growth capex that can be cancelled without breaching customer contracts.
- Liquidity available before the next material maturity.
Repeated debt or equity issuance to fund ordinary operations is a warning sign. It means the business model has not yet demonstrated that customer cash can finance its fixed obligations.
6. Physical and regulatory bottlenecks
Power interconnection, permitting, construction, water access, cooling equipment, local regulation and community opposition can delay a data center. NVIDIA’s 2026 filing identifies power constraints, government action, regulation, permitting delays and community opposition as factors that may delay, restrict or prevent development.
Leverage makes a delay expensive. Interest, land leases, labor, equipment reservations and construction costs can accrue before a facility produces revenue. Compare secured power capacity with planned IT load, interconnection dates with debt maturities, and permitting status with contractual delivery dates. Geographic diversification matters because a single utility, jurisdiction or water source can become a bottleneck.
7. Technology obsolescence and collateral value
New chips can deliver more performance per dollar or per watt, causing older equipment to earn less than its original business plan assumed. This creates a mismatch for a debt-financed operator: the loan balance declines slowly while the resale or rental value of the collateral can fall quickly. That is an analytical implication of GPU financing and rapid technology competition, not a prediction that every generation will become uneconomic.

What the public filings show—and what they do not
| Company | Reported figure or exposure | How to interpret it |
|---|---|---|
| Intel | $47.2 billion of aggregate principal senior unsecured notes and other borrowings as of December 27, 2025 | Shows substantial unsecured obligations; the filing also discusses additional indebtedness, refinancing, semiconductor cycles and hyperscaler purchasing power. |
| Iren | $1.5 billion aggregate-notional interest-rate swap tied to a floating-rate term-loan facility | Illustrates floating-rate exposure and partial hedging; the filing also lists debt, convertible notes, GPU financing and AI-cloud contract prepayments among liquidity sources or risks. |
| NVIDIA | $99 billion of equity investments and $25 billion of equity-investment commitments as of July 26, 2026 | These are investment exposures and commitments, not debt balances. The filing separately warns about power, permitting, regulation and community opposition. |
These examples cannot be ranked by a single debt-to-equity ratio. A cash-generative platform, a cyclical chip supplier, a GPU-rental operator and a project-financed data-center vehicle have different revenue contracts, asset lives, liquidity sources and creditor claims.
A practical due-diligence process
- Map every obligation. Reconcile gross debt, secured debt, leases, guarantees, purchase commitments, private-credit facilities and project-level entities. Read the maturity schedule, not only the headline debt number.
- Classify rate exposure. Mark each facility fixed or floating, record the benchmark and spread, list hedge notional and expiration, and test interest expense at higher rates.
- Build a cash waterfall. Start with operating cash flow, subtract cash interest, taxes, maintenance capex, lease payments and required deposits, then measure what remains for principal and growth spending.
- Stress demand. Model lower utilization, lower GPU rental prices, delayed customer payments and a pause in new orders. Use at least one scenario in which growth capex stops but fixed obligations continue.
- Inspect contract quality. Identify minimum-volume commitments, take-or-pay language, termination fees, renewal dates, customer concentration and counterparty guarantees.
- Value the assets in a downturn. Estimate recovery value for GPUs, servers, power equipment and partially completed facilities after newer technology arrives or a project is delayed.
- Check execution dependencies. Match power, permits, construction milestones, equipment deliveries and water or cooling availability against the dates on which debt service begins.
- Trace related parties. Determine whether an investor, customer, lender and supplier are the same organization or belong to the same group, and identify commitments that could make reported demand circular.
- Compare liquidity with the maturity wall. Include revolver availability, cash, restricted cash, expected prepayments and realistic asset-sale proceeds. Do not count undrawn capacity that depends on breached covenants or deteriorating collateral.
How to judge whether AI capex is sustainable
Sustainable capex is funded by recurring customer cash flow across a range of utilization and pricing outcomes, not by continually issuing new securities. Look for growth spending that is tied to signed contracts, power that is already secured and projects whose delivery dates precede their major refinancing dates.
Warning signs include capex growing faster than operating cash flow for several periods, rising interest expense despite stable revenue, customer prepayments used to fund general operations, frequent covenant amendments, and projects that require ever-higher utilization assumptions to meet debt service. A healthier profile has liquidity beyond the next maturity, transparent project entities, conservative residual values and the ability to defer optional expansion without losing contracted revenue.

Is AI infrastructure debt becoming a bubble?
Debt alone does not establish a bubble or predict insolvency. The BIS says a reversal of AI optimism could have major financial consequences because AI firms have rising leverage and a growing footprint in credit markets. The Bank of England similarly warns that opaque structures can increase financial-stability risk by obscuring where losses would land.
Those warnings describe a scenario, not a forecast. The decisive test for an individual investment is whether demand remains profitable after financing costs, whether contracts survive a downturn and whether assets retain enough value to protect creditors. A company can carry a large debt balance safely with durable cash generation; another can fail with less debt if maturities, utilization and collateral move against it at the same time.
Bottom line for investors
Treat heavily indebted AI-infrastructure companies as leveraged exposures to the entire build-out, not as simple bets on rising chip demand. Analyze fixed and floating obligations, refinancing dates, customer concentration, contract exits, off-balance-sheet entities, power and permitting, free cash flow and the resale value of equipment. The safest conclusion is company-specific: debt is manageable only when conservative cash-flow assumptions cover the full obligation stack through a period of lower prices, lower utilization and tighter credit.
